Pay down pre-existing error→warn lint debt. Removes dead imports/vars, unused functions, redundant regex/string escapes, and stale eslint-disable directives; converts unused `catch (_e)` to optional catch binding (src/*.cts).
No behavior change. Lint 345→125 warnings (0 errors); deferred categories (n/no-process-exit, test-sleeps, control-regex) tracked in #732 for follow-up. Full test suite green (0 failures); code-review verified all removals unused and all escape fixes semantics-preserving.

Renames the installed runtime directory `get-shit-done/` to `gsd-core/` so the
on-disk name matches the package (`@opengsd/gsd-core`), repo, and binary
(`gsd-tools`). The npm package name and binary are unchanged; npx/npm consumers
are unaffected.
Mechanical (bulk, ~90% of the diff):
- `git mv get-shit-done gsd-core`
- Swept path/identifier references across the repo via
`perl -pe 's/get-shit-done(?!-\w)/gsd-core/g'`. The negative lookahead
preserves the five legitimate slug variants that are NOT the directory:
get-shit-done-{OLD,cc,classic,cli,redux} (old package/repo names).
- Build/manifest wiring: package.json (bin, files, coverage globs),
tsconfig.build.json (outDir), ~86 .gitignore build-output entries,
stryker.config.mjs, scan-ignore files, install.js path strings.
- Frozen (not rewritten): CHANGELOG.md history; translated docs
(README.<locale>.md and docs/{ja-JP,ko-KR,pt-BR,zh-CN}/).
New logic (review here):
- src/installer-migrations/003-rename-get-shit-done-to-gsd-core.cts: a proper
ADR-0008 installer migration. On upgrade it walks the legacy
`~/.claude/get-shit-done/` tree, classifies each file via the prior install
manifest, and emits remove-managed / backup-and-remove for managed files
while PRESERVING unknown user-added files. Symlink-safe (skips a symlinked
root and symlinked entries; bounds-checks every path under configDir). The
framework rolls back on install failure. Emptied dirs may remain (framework
has no recursive dir-removal primitive) — documented.
- scripts/lint-legacy-dir-name.cjs: CI regression guard forbidding the bare
`get-shit-done` directory token (split token to avoid self-match; case-
insensitive; `(?!-\w)` lookahead allows the slug variants; allowlists
CHANGELOG, translated docs, and `gsd-allow-legacy-name` marker lines).
Wired into the lint-tests CI job.
- Restored scripts/lint-package-identity-drift.cjs detection regexes (the
mechanical sweep had wrongly rewritten the old-name patterns it exists to
detect) and marked them as intentional legacy references.
- TDD tests for the migration and the guard; do.md slash-command guard regex
tightened so a `/gsd-core/bin` path segment is not mistaken for a command;
changeset + docs/installer-migrations.md row added.
Breaking: the installed runtime path moves `~/.claude/get-shit-done/` ->
`~/.claude/gsd-core/`. Migration 003 removes the stale legacy dir's managed
files (preserving user files) on upgrade. Users with custom hooks/configs
hardcoding the old path must update them.

loop (replace until stable) plus a final bare-opener strip.
Verified: no regex over file/t remains; ci-test-scope + the 3 test suites pass;

The security job hit its 10m timeout: base64-scan.sh choked on the binary
test fixture tests/feat-3594-parser-property-style.test.cjs (embedded NUL/

and the ~800-file rename diff is slow to scan regardless.
- scripts/base64-scan.sh: skip binary-by-content files (grep -Iq .) — they
can't carry base64-obfuscated *text* and feeding NUL bytes through the
per-line scanner is pathologically slow. collect_files already filtered
binary *extensions*; this catches binary *content* in text extensions.
- .github/workflows/security-scan.yml: raise the security job timeout 10m->30m
to accommodate very large diffs (the scan itself is unchanged).
Verified locally: scan skips the fixture, 0 "ignored null byte" warnings,
0 findings, exit 0.

references to the old package + the legacy fixed-name cache across home
runtime dirs; installer auto-cleans on every install; --dry-run previews
and mutates nothing. User hooks and dev-preferences are never touched.
- update.md cache-clear globs gsd-update-check*.json across ALL supported
runtimes (adds cursor/windsurf/augment/trae/qwen/hermes/codebuddy/cline).

The windows-test-parity ratchet greps test source for fs.rmSync-without-
maxRetries (and six other Windows-portability anti-patterns), failing when an
integer offender COUNT exceeds a frozen baseline (rmSync: 95). A count ratchet
is a Goodhart metric: fixing one offender and adding another keeps the count
constant, so a new defect slips through green. Replace it — and every other
count ratchet in the repo — with a layered, masking-proof design.
Behavioral seam test
- tests/helpers-cleanup.test.cjs proves helpers.cleanup() carries the Windows
EBUSY retry budget. cleanup() delegates retries to Node's fs.rmSync via
maxRetries (it owns no loop), so the test asserts the option contract
(recursive/force/maxRetries>0/retryDelay>0) + real-FS removal + the cwd-guard,
rather than a loop that does not exist. The EBUSY risk is now tested ONCE at
the helper, not approximated textually at every call site.
Write-time ESLint rule (AST-accurate, replaces the grep)
- eslint-rules/no-raw-rmsync-in-tests.cjs (error in tests/**/*.test.cjs) bans
raw fs.rmSync, steering to cleanup(). Catches member, computed (fs['rmSync']),
destructured and aliased forms; escape hatch is inline
`// eslint-disable-next-line local/no-raw-rmsync-in-tests -- <reason>` only.
- Migrated 336 raw fs.rmSync teardown calls across ~116 test files to cleanup().
~18 genuinely load-bearing sites (mid-test SUT/fault-injection removals,
error-swallowing or name-colliding local teardown helpers) keep the raw call
with an inline eslint-disable + reason.
Shared anti-ratchet primitive
- scripts/lib/allowlist-ratchet.cjs:
- assertWithinAllowlist: fails on NOVEL ids (new offender introduced) AND on
STALE ids (a known offender was fixed but not pruned) — identity, not count,
and a ratchet DOWN toward zero.
- assertTightCeiling: a size/length budget whose ceiling must stay within a
grace band of the high-water mark, so budgets may only tighten, never creep.
Ratchets converted onto the primitive
- windows-test-parity-guard.test.cjs: rmSync rule deleted (now ESLint-enforced);
the remaining six patterns moved from integer baselines to named-set
allowlists with ratchet-down.
- scripts/lint-test-file-count.{cjs,allowlist.json}: per-module integer counts →
named filename sets (closes the swap-a-file-keep-the-count blind spot); a
module dropping under cap now FAILS to force pruning its allowlist entry.
- enh-2790 skill-count `<= 63` → named skill allowlist (ratchets toward ~58).
Size budgets hardened (tighten-only)
- agent-size / workflow-size / feat-3039 help-tiered: ceilings lowered to the
current high-water mark and an assertTightCeiling anti-creep check added per
tier. Fixed external-contract limits (description ≤100 chars, agent ≤100 KB)
are intentionally left as-is — they are not grandfathered creeping budgets.
No user-facing behavior change (tests + tooling only); no USER_FACING_PREFIXES
touched, so no changeset fragment is required.

Byte-faithful restore: previousInstallStateBytes is written as-is (no JSON

ignored and falls back to the root context (phase_count: 0 for empty root ROADMAP).
The bug-2791 regression test now passes. No other call sites read GSD_WORKSTREAM
without validation: query-runtime-context.ts already validates; cli.ts already
validates; context-engine.ts takes a caller-validated workstream parameter.

loadConfig's multiRepo migration and filesystem-sync writers targeted the
top-level parsed.sub_repos, but KNOWN_TOP_LEVEL (the unknown-key validator's
allowlist) only recognizes planning.sub_repos (canonical per #2561). Each
migration/sync therefore persisted a key the next loadConfig call warned was
unknown.
Redirect both writers to parsed.planning.sub_repos, ensuring parsed.planning
is initialized first. Also self-heal legacy/buggy installs by stripping any
stale top-level sub_repos on load, preserving its value as the
planning.sub_repos seed if that slot is empty.
Tests cover: (a) canonical planning.sub_repos emits no warning, (b) multiRepo
migration writes to planning.sub_repos with no top-level residue,
(c) filesystem sync relocates to planning.sub_repos, (d) stale top-level
sub_repos from older buggy installs is stripped on load.

Adds an optional top-level `runtime` config key plus a
`model_profile_overrides[runtime][tier]` map. When `runtime` is set,
profile tiers (opus/sonnet/haiku) resolve to runtime-native model IDs
(and reasoning_effort where supported) instead of bare Claude aliases.
Codex defaults from the spec:
opus -> gpt-5.4 reasoning_effort: xhigh
sonnet -> gpt-5.3-codex reasoning_effort: medium
haiku -> gpt-5.4-mini reasoning_effort: medium
Claude defaults mirror MODEL_ALIAS_MAP. Unknown runtimes fall back to
the Claude-alias safe default rather than emit IDs the runtime cannot
accept. reasoning_effort is only emitted into Codex install paths;
never returned from resolveModelInternal and never written to Claude
agent frontmatter.
Backwards compatible: any user without `runtime` set sees identical
behavior — the new branch is gated on `config.runtime != null`.
Precedence (highest to lowest):
1. per-agent model_overrides
2. runtime-aware tier resolution (when `runtime` is set)
3. resolve_model_ids: "omit"
4. Claude-native default
5. inherit (literal passthrough)

CRITICAL
- F1: readGsdRuntimeProfileResolver(targetDir) now probes per-project
.planning/config.json AND ~/.gsd/defaults.json with per-project winning,
so the PR's headline claim ("set runtime in project config and Codex
TOML emit picks it up") actually holds end-to-end.
- F2: resolveTierEntry field-merges user overrides with built-in defaults.
The CONFIGURATION.md string-shorthand example
`{ codex: { opus: "gpt-5-pro" } }`
now keeps reasoning_effort from the built-in entry. Partial-object
overrides like `{ opus: { reasoning_effort: 'low' } }` keep the
built-in model. Both paths regression-tested.
MAJOR
- F3: resolveReasoningEffortInternal gates strictly on the
RUNTIMES_WITH_REASONING_EFFORT allowlist regardless of override
presence. Override + unknown-runtime no longer leaks reasoning_effort.
- F4: runtime:"claude" is now a no-op for resolution (it is the implicit
default). It no longer hijacks resolve_model_ids:"omit". Existing
tests for `runtime:"claude"` returning Claude IDs were rewritten to
reflect the no-op semantics; new test asserts the omit case returns "".
- F5: _readGsdConfigFile in install.js writes a stderr warning on JSON
parse failure instead of silently returning null. Read failure and
parse failure are warned separately. Library require is hoisted to top
of install.js so it is not co-mingled with config-read failure modes.
- F6: install.js requires for core.cjs / model-profiles.cjs are hoisted
to the top of the file with __dirname-based absolute paths so global
npm install works regardless of cwd. Test asserts both lib paths exist
relative to install.js __dirname.
- F7: docs/CONFIGURATION.md `runtime` row no longer lists `opencode` as
a valid runtime — install-path emission for non-Codex runtimes is
explicitly out of scope per #2517 / #2612, and the doc now points at
#2612 for the follow-on work. resolveModelInternal still accepts any
runtime string (back-compat) and falls back safely for unknown values.
- F8: Tests now isolate HOME (and GSD_HOME) to a per-test tmpdir so the
developer's real ~/.gsd/defaults.json cannot bleed into assertions.
Same pattern CodeRabbit caught on PRs #2603 / #2604.
- F9: `runtime` and `model_profile_overrides` documented as flat-only
in core.cjs comments — not routed through `get()` because they are
top-level keys per docs/CONFIGURATION.md and introducing nested
resolution for two new keys was not worth the edge-case surface.
- F10/F13: loadConfig now invokes _warnUnknownProfileOverrides on the
raw parsed config so direct .planning/config.json edits surface
unknown runtime values (e.g. typo `runtime: "codx"`) and unknown
tier values (e.g. `model_profile_overrides.codex.banana`) at read
time. Warnings only — preserves back-compat for runtimes added
later. Per-process warning cache prevents log spam across repeated
loadConfig calls.
MINOR / NIT
- F11: Removed dead `tier || 'sonnet'` defensive shortcut. The local
is now `const alias = tier;` with a comment explaining why `tier`
is guaranteed truthy at that point (every MODEL_PROFILES entry
defines `balanced`, the fallback profile).
- F12: Extracted resolveTierEntry() in core.cjs as the single source
of truth for runtime-aware tier resolution. core.cjs and bin/install.js
both consume it — no duplicated lookup logic between the two files.
- F14: Added regression tests for findings #1, #2, #3, #4, #6, #10, #13
in tests/issue-2517-runtime-aware-profiles.test.cjs. Each must-fix
path has a corresponding test that fails against the pre-fix code
and passes against the post-fix code.
- F15: docs/CONFIGURATION.md `model_profile` row cross-references
#1713 / #1806 next to the `adaptive` enum value.
- F16: RUNTIME_PROFILE_MAP remains in core.cjs as the single source of

Three-part fix for the persistent "⚠ stale hooks — run /gsd-update" false
positive that appeared on every session after a fresh install.
Root cause: the stale-hook detector (gsd-check-update.js) could only match
the JS comment syntax // in its version regex — never the bash # syntax used
in .sh hooks. And the bash hooks had no version header at all, so they always
landed in the "unknown / stale" branch regardless.
Neither partial fix (PR #2207 regex only, PR #2215 install stamping only) was
sufficient alone:
- Regex fix without install stamping: hooks install with literal
"{{GSD_VERSION}}", the {{-guard silently skips them, bash hook staleness
permanently undetectable after future updates.
- Install stamping without regex fix: hooks are stamped correctly with
"# gsd-hook-version: 1.36.0" but the detector's // regex can't read it;
still falls to the unknown/stale branch on every session.
Fix:
1. Add "# gsd-hook-version: {{GSD_VERSION}}" header to
gsd-phase-boundary.sh, gsd-session-state.sh, gsd-validate-commit.sh
2. Extend install.js (both bundled and Codex paths) to substitute
{{GSD_VERSION}} in .sh files at install time (same as .js hooks)
3. Extend gsd-check-update.js versionMatch regex to handle bash "#"
comment syntax: /(?:\/\/|#) gsd-hook-version:\s*(.+)/
Tests: 11 new assertions across 5 describe blocks covering all three fix
parts independently plus an E2E install+detect round-trip. 3885/3885 pass.

Verify that gsd-check-update.js writes to the shared ~/.cache/gsd/
directory and that gsd-statusline.js checks the shared cache first
with legacy fallback. These structural tests guard against regression
of the multi-runtime cache mismatch fix.

Two fixes for multi-runtime installations:
1. Update cache now writes to ~/.cache/gsd/ instead of the runtime-
specific config dir, preventing mismatches when check-update and
statusline resolve to different runtimes. Statusline reads from
shared path first with legacy fallback.
2. Stale hooks detection now checks configDir/hooks/ where hooks are
actually installed, not configDir/get-shit-done/hooks/ which does
not exist.

When cwd is a git repo inside a GSD workspace, findProjectRoot() walked
up and returned the workspace parent (which also has .planning/) instead
of the cwd itself. This caused all init commands to resolve project_root
to the workspace root, making phase/roadmap lookups fail with "Phase not
found" errors.
The fix adds an early return: if startDir already contains a .planning/
directory, it is the project root — no need to walk up to a parent.

Address 4 root causes of Windows + Claude Code reliability issues:
1. Workflow shell robustness: add || true guards to informational commands
(ls, grep, find, cat) that return non-zero on "no results", preventing
workflow step failures under strict execution models. Guard glob loops
with [ -e "$var" ] || continue to handle empty glob expansion.
2. Hook stdin handling: replace readFileSync('/dev/stdin') with async
process.stdin + timeout in agent templates (gsd-verifier.md). Existing
JS hooks already have timeout guards.
3. project_root detection: fix isInsideGitRepo() to check .git at the
candidate parent level (not just below it), enabling correct detection
when .git and .planning/ are siblings at the same directory level —
the common single-repo case from a subdirectory.
4. @file: handoff: add missing @file: handlers to autonomous.md and
manager.md workflows that call gsd-tools init but lacked the handler
for large output payloads.

On Windows CI, os.tmpdir() returns 8.3 short paths (C:\Users\RUNNER~1)
while git returns long paths (C:\Users\runneradmin). fs.realpathSync()
doesn't resolve DOS 8.3 names on NTFS — fs.realpathSync.native() does.
Added normalizePath() helper using realpathSync.native with fallback,
applied to all temp dir creation and path comparisons in the linked
worktree test suite.

resolveWorktreeRoot() unconditionally resolved linked worktrees to the main
repo root. When a linked worktree has its own independent .planning/ directory
(e.g., Conductor workspaces), all GSD commands read/wrote the wrong planning
state. Add an early return that checks for a local .planning/ before falling
through to main repo resolution.
The caller in gsd-tools.cjs already had this guard (added in #1283), but the
function itself should be correct regardless of call site. This is defense-in-
depth for any future callers.

When running GSD from a monorepo subdirectory inside a git worktree,
resolveWorktreeRoot() resolved to the worktree root, discarding the
subdirectory where .planning/ lives. All commands failed with
"No ROADMAP.md found" even though the planning structure existed.
Now check if CWD already contains .planning/ before worktree
resolution. If it does, the CWD is already the correct project root
and worktree resolution is skipped.

Extend resolve_model_ids to accept "omit" value: returns empty string
so non-Claude runtimes (OpenCode, Codex, Gemini, etc.) use their
configured default model instead of unresolvable Claude aliases.

gsd-check-update.js looked for hooks in configDir/hooks/ (e.g.,
~/.claude/hooks/) but the installer writes hooks to
configDir/get-shit-done/hooks/. This mismatch caused false stale
hook warnings that persisted even after updating.
Also clears the update cache during install so the next session
re-evaluates hook versions with the correct path.

core.cjs output() created gsd-*.json files in /tmp for large payloads
but never cleaned them up, causing unbounded disk usage (800+ GB
reported in #1251). Similarly, profile-pipeline.cjs created
gsd-pipeline-* and gsd-profile-* temp directories without cleanup.
Adds reapStaleTempFiles() that removes gsd-prefixed temp files/dirs
older than 5 minutes. Called opportunistically before each new temp
file/dir creation. Non-critical — cleanup failures never break output.

loadConfig() defaulted commit_docs to true regardless of whether
.planning/ was gitignored. The documented auto-detection only existed
inside cmdCommit, so init commands returned commit_docs: true even
when .planning/ was in .gitignore. This caused LLM executors to
bypass the cmdCommit gate and re-commit planning files with raw git.
Now loadConfig() checks isGitIgnored(cwd, '.planning/') when no
explicit commit_docs value is set in config.json. If .planning/ is
gitignored, commit_docs defaults to false. An explicit commit_docs
value in config.json is always respected.
Added 5 regression tests covering auto-detection, explicit overrides,
and the no-config-file edge case.
- findProjectRoot: use isInsideGitRepo() to walk up and find .git in
ancestor dirs, fixing nested paths like backend/src/modules/
- Add sub_repos to cmdInitExecutePhase output so execute-plan.md and
gsd-executor.md can route commits correctly
- Align new-project.md sub-repo detection to maxdepth 1 matching
detectSubRepos() behavior
- Add 3 nested path tests for .git heuristic, sub_repos, and multiRepo

Add support for workspaces with multiple independent git repositories.
When configured, GSD routes commits to the correct sub-repo and ensures
.planning/ stays at the project root.
Core features:
- detectSubRepos(): scans child directories for .git to discover repos
- findProjectRoot(): walks up from CWD to find the project root that
owns .planning/, preventing orphaned .planning/ in sub-repos
- loadConfig auto-syncs sub_repos when repos are added or removed
- Migrates legacy "multiRepo: true" to sub_repos array automatically
- All init commands include project_root in output
- cmdCommitToSubrepo: groups files by sub-repo prefix, commits independently
Zero impact on single-repo workflows — sub_repos defaults to empty array.

gsd-check-update.js scanned ALL .js files in the hooks directory and
flagged any without a gsd-hook-version header as stale. This incorrectly
flagged user-created hooks (e.g. guard-edits-outside-project.js),
producing a persistent 'stale hooks' warning that /gsd:update couldn't
resolve.
Fix: filter hookFiles to f.startsWith('gsd-') && f.endsWith('.js')
since all GSD hooks follow the gsd-* naming convention.
Includes regression test validating the filter excludes user hooks.
