628648d63a chore(#2931): cap emitted per-runtime bytes and single-source windsurf (#2984)
* fix(#2931): preserve protected regions and cap emitted per-runtime bytes

Route every runtime brand swap through applyClaudeCodeBrandSwap so
"Claude Code" survives verbatim inside <runtime_compatibility> regions
(#2284b). The fix existed only in bin/install.js's local copies; the
src/*.cts exports still used a naive replace, so binding install.js to
the single source -- as this phase does for the Windsurf family --
would have silently regressed those runtimes. A table-driven parity
guard now covers all nine brand-swapping converters.

De-duplicate the Windsurf converter family: delete the six local copies
in bin/install.js and bind the four exported ones by reference, guarded
by reference-identity assertions (the ADR-1508/#1675 pattern). The two
unexported helpers and an unused tool table go with them.

Replace the Windsurf 12,000-byte throw with description truncation,
matching the bound its sibling skill converter already applied. The
throw could only fire on an ~11.7 KB frontmatter description: the
largest emitted workflow is 311 bytes. Truncation makes the cap
unreachable by construction and leaves 12,000 in exactly one place,
eliminating the dual-surface duplication rather than testing for it.

Add the emitted-byte cap gate: buildEmittedSizes captures LF- and
<HOME>-normalized bytes from the walk buildParityManifest already
performs, and evaluateEmittedCaps asserts them against a per-runtime
cap table with dead-rule detection. buildParityManifest's return shape
is deliberately unchanged -- diffEmitted compares its values with
===, so making them objects would report all 8,529 emitted paths as
moved. A regression test pins the values as strings.

Add a deterministic trim-safety gate over composeWithinBudget's
omitted/shrunk/floored/isolatePrefix metadata, with an anti-vacuity
rule, replacing the model-graded eval gate the issue described.

Review findings from the orthogonal passes, all fixed inline.

The claim that removing the 12,000-byte throw left total emission
"bounded by construction" was false. The #1615 regex constrains the
character class but not the length, and commandName is interpolated
three times into the emitted workflow: a 20,000-character name emitted
60,162 bytes silently. Add WINDSURF_COMMAND_NAME_MAX=128 as a separate,
clearly-labelled size control that THROWS -- commandName is the @-ref
path target, so truncating it would point the workflow at a file that
does not exist (DEFECT.WORKFLOW-DELEGATION-TARGET-NOT-INSTALLED). The
#1615 security regex is untouched and still runs first. 128 is generous:
the longest shipped name is gsd-plan-review-convergence at 27.

Harmonize convertClaudeCommandToWindsurfSkill onto the code-point-safe
truncation helper. It still used a UTF-16 slice(0,177) -- the exact
surrogate-splitting bug the helper was written to avoid, in the very
sibling the helper's comment cites as its model. Bounds are unchanged,
so output is byte-identical for every shipped command (descriptions max
out at 99 chars).

Export applyClaudeCodeBrandSwap and bind it in bin/install.js, deleting
the local copy. Adding it to the .cts left two unlinked implementations
of identical logic -- the drift class this change exists to remove.
Verified byte-identical across eight fixtures and five sequential calls
before merging, and guarded by a reference-identity assertion.

Convert three try/finally test bodies to t.after (CONTRIBUTING.md:344),
add fast-check property coverage for the trim-safety contract, and use
fc.pre instead of a bare return in a property callback.

* test(#2931): fix three test-authoring bugs the remote matrix caught

The remote runner returned 8 unique failures on 6f15cdeb8. All three
causes were in the test files, not the modules under test -- local
harnesses exercise the modules directly, so nothing executed the test
bodies until the matrix did.

`{ __proto__: [...] }` in an object literal sets the prototype instead
of an own key, so the JSON round-trip erased it and the cap table never
saw a reserved runtime key. The production rejection was already
correct; the test could not reach it. Use a computed key.

Two cap fixtures tripped orthogonal error paths rather than the paths
they name: one declared windsurf in the cap table but omitted it from
sizes (UNKNOWN_RUNTIME), the other left the sole windsurf pattern
matching nothing (a genuine dead rule). Both now include a compliant
artifact so the intended branch is what is asserted. The dead-rule and
unknown-runtime contracts are deliberate and unchanged.

`const { root } = makeSyntheticConfig({ ... `${root}` })` referenced
`root` from inside its own initializer -- a temporal dead zone error.
makeSyntheticConfig now optionally takes a (root) => files factory.

Also raise the npm pack --dry-run bound 60s -> 120s in the shipped-
scripts packaging test. That failure is NOT from this branch: the file
is byte-identical to next, a fresh tsc measures 1.98s there vs 2.14s
here, and the run recorded 60,637ms against a 60,000ms bound -- a
timeout under 28,948-test parallel contention, not a slowdown. Fixed
rather than deferred because a bound that tight is fragile regardless
of which branch trips it.

Adds src/workflow-fragments.cts (in-file <!-- gsd:section --> marker
parser/composer, ADR-1671 epic #1671 Phase 3), wires it into
bin/install.js's copyWithPathReplacement emission path, and pilots the
marker grammar on gsd-core/workflows/plan-phase.md.

Bookkeeping ripple for the new src/*.cts module: .gitignore,
eslint.config.mjs, docs/INVENTORY.md + docs/INVENTORY-MANIFEST.json,
and a CONTEXT.md glossary entry. Amends ADR-1671 with open questions 1
and 2 resolutions and records the closed when= applicability grammar.
Adds docs/reference/workflow-fragments.md and an ARCHITECTURE.md
section documenting the marker authoring model.

* fix(#2930): put allow-test-rule issue ref on the same line as the marker

lint-allow-test-rule-refs.cjs requires the #NNN issue reference on the
same source line as `allow-test-rule:`; it was one line below and read
as an unreferenced novel exemption.

* docs(#2930): link the orphaned gate-predicates reference from the docs index

Found while adding the workflow-fragments reference doc: docs/reference/gate-predicates.md
shipped without an entry in docs/README.md, so it was unreachable from the docs index.
Fixed inline rather than deferred.

Review findings from two orthogonal passes:

- Scope composeWorkflow to gsd-core/workflows/ only. It previously ran on
  every .md the installer copied, so a future agent/command/reference doc
  documenting the marker syntax with an unfenced example would have been
  mis-parsed and silently stripped — a lossy drop the phase forbids.
- Add a frozen REASON enum; failures attach a typed .reason and tests assert
  on it instead of matching free-form message text (CONTRIBUTING.md:635-694).
- Derive the property generator's when= values from WHEN_VOCABULARY instead
  of duplicating them (DEFECT.GENERATIVE-FIX).
- Add adversarial parser fixtures: Unicode headings, NUL, U+FFFD, BOM,
  fence-within-fence, tilde and indented fences, lone-CR marker line.
- Document why --mvp is structurally unmarkable: its content is interleaved,
  not sectioned, so the whole-line grammar cannot reach it.

Also fixes two stale tests on this branch, each reproduced on the unmodified
tree before correction.

The full remote matrix went red on both Linux lanes. Root cause was ours:
tests/phase6-capstone-conformance.test.cjs holds a PRE_PHASE6 ceiling of
94519 bytes for plan-phase.md, asserting an ADR-857 Phase-6 completion
property. That is a third size gate beyond the tier caps and the
differential ratchet, and it left plan-phase.md just 36 bytes of headroom
rather than the 3821 computed from the XL cap. The 330 marker bytes
overran it by 294.

Raising the ceiling is not an option: it is a red line certifying another
ADR's completion. plan-phase.md is reverted to byte-identical origin/next
and the pilot moves to execute-phase.md, which has 728 bytes of headroom
under its own ceiling and lands at 93147 with 3 marker pairs.

The vocabulary narrows to the atoms actually used: always, flag:--wave,
state:gap-closure-phase, state:has-prior-phases.

Recorded in the ADR: every branch the epic names lives in plan-phase.md,
which cannot be fragmentized until caps move from source to emitted bytes.
That is direct evidence for the epic's premise and may reorder phases 3-4.

The windows-latest lane went red on three tests in the new install suite;
Linux was green. Both causes were in the test harness, not the module.

Root normalization: the opencode converter always embeds the install root
forward-slashed, but the tests stripped it with the native-separator string
from mkdtemp. On Windows that never matched, so the root leaked through
unstripped — and because the real and stub install roots have different
prefix lengths, that length difference landed directly in the byte-delta
assertion (344 observed vs 275 expected). Normalize both text and root to
one separator form before stripping.

@-ref resolution: the helper stripped only the @~/ and @$HOME/ forms, so a
Windows absolute ref (@C:/Users/...) fell through and was joined onto the
root, producing ...\@C:\Users\... Strip the @ first, then detect
absoluteness from the token's own shape (POSIX, drive-letter, or UNC) with
no platform branching, so every OS takes the same path.

Neither assertion was weakened; the exact-equality byte check is the point
of the test and still holds.

Code review found the reference doc's 'Fails closed' list covering 10 of the
11 frozen REASON members — MALFORMED_ATTRIBUTES (parseAttrs rejects malformed
key="value" syntax) had no bullet, and it is distinct from
UNRECOGNIZED_ATTRIBUTE, which is valid syntax with an unknown key.

Two parallel surfaces sharing one constant with nothing asserting they agree is
the DEFECT.GENERATIVE-FIX class, so the same commit adds the parity assertion:
the test derives the enum side from the built module and the doc side by parsing
the reference page, keyed on the reason IDENTIFIER rather than prose so a
reworded bullet does not break it, and reports set differences in both
directions by name.

Proven non-vacuous: removing the MALFORMED_ATTRIBUTES bullet turns the suite
red naming that exact member; restoring it returns 44/44.

Extracted writeNonClaudeDefaults(runtime) and called it BEFORE installCodexConfig
so the runtime-aware model resolver has resolve_model_ids=omit + runtime=codex in
~/.gsd/defaults.json before agent TOMLs are generated. Pre-fix, a clean first Codex
install generated TOMLs with no model fields (the resolver didn't know the runtime);
a second run fixed it. The original inline defaults-write block (which ran AFTER agent
generation) is replaced by the earlier function call (idempotent).

The emitted-attribution gate flags 19 codex agent TOMLs that now carry model-routing

4f6935e29b fix(#2717): write CommonJS marker for cursor/windsurf/codex staged .js hooks (#2846)
* test(#2717): CommonJS marker for cursor/windsurf/codex staged .js hooks

Cursor/windsurf (skipSharedHooksInstall) and codex (!isCodex gate) stage .js
hook scripts via dedicated paths that bypass installSharedHooksBundle — the
only writer of the {"type":"commonjs"} marker. Under a config root declaring
{"type":"module"}, Node loaded those scripts as ESM and every require()
failed with 'require is not defined', silently disabling the runtime's hooks.

Adds regression tests (RED first, fix lands next commit):
- parametrized cursor/windsurf/codex install asserts hooks/package.json exists
  with exactly GSD's marker content;
- end-to-end: a cursor require()-using hook loads under a planted ESM-typed
  config root without the require-is-not-defined error;
- the ensureCommonJsMarker / removeCommonJsMarkerIfGsdOwned contract: GSD
  markers are removed on uninstall, user-authored package.json is never touched.

The {"type":"commonjs"} marker lived only inside installSharedHooksBundle,
which cursor/windsurf (skipSharedHooksInstall) and codex (!isCodex gate) never

Decouple the marker write into a shared helper so any code path that stages
.js hooks can ensure it lands in the SAME directory as the scripts:

- src/runtime-hooks-surface.cts: add ensureCommonJsMarker(dir) +
  removeCommonJsMarkerIfGsdOwned(dir) (byte-identical content to
  installSharedHooksBundle's marker; preserves a user-authored package.json on
  both write and uninstall). Call ensureCommonJsMarker(hooksDir) from
  writeCursorHooksJson + writeWindsurfHooksJson; call
  removeCommonJsMarkerIfGsdOwned on their matching remove paths. Export both.
- bin/install.js: call hooksSurface.ensureCommonJsMarker after the codex hook
  copy; call hooksSurface.removeCommonJsMarkerIfGsdOwned in the generic
  hooks-removal loop (safe no-op where no marker exists).

No change to which runtimes receive the shared bundle, the !isCodex gate,
skipSharedHooksInstall, or kimi/kimi-code/cline/copilot/trae/zcode (all
unchanged — audit in the diagnosis). RED @ dbb7d2bb (6 failures: 3 missing
markers + the ESM require error + missing helpers); GREEN pending.

Two review-driven follow-ups on the #2717 fix:
- Adversarial review noted the ESM-root behavioral test covered only cursor;
  refactor it into a helper and add a codex case (the !isCodex-gated path most
  likely to regress, whose marker write lives in bin/install.js). gsd-check-update.js
  require()s at module load, so it surfaces the ESM failure immediately.
- emitted-provenance flagged hooks/package.json as 'attributed source does not
  exist' — the marker is code-derived (a fixed literal emitted by
  ensureCommonJsMarker at install time), not built from a tracked source. Route
  the hooks-built rule's sources/transforms for package.json to the surface
  source file, mirroring the existing .cmd-shim sub-family.

The hooks-built provenance routing (prior commit) now self-attributes the
emitted hooks/package.json to src/runtime-hooks-surface.cts, which IS in this
diff — so the attribution is self-explaining and the emitted-drift-ack entry
became stale. Delete the (now-empty) ack file per ADR-2719's empty-file rule.

46bae2f9ff fix(#2624): write the .gsd-source marker before staging reads it (#2811)
* test(#2624): failing-first regression for stale .gsd-source marker read-before-write

Adds failing-first regression proving a Claude-global upgrade currently lets
staging read a stale prior-version .gsd-source marker before install() rewrites
it. Pre-seeds a stale marker pointing at a still-existing fake source, spies on
findInstallSourceRoot to capture which source staging resolves, and asserts
staging never resolves the stale path. Also covers fresh-install and ghost-marker
negative space.

* fix(#2624): write the .gsd-source marker before staging reads it

A Claude-global upgrade silently installed skill content from the PREVIOUS
version. findInstallSourceRoot prefers <configDir>/.gsd-source, and install()
used to rewrite that marker AFTER staging had already read it — so on an
upgrade the marker still pointed at the prior version's source (an npx cache
dir that still exists on disk) and every converted skill was generated from
the OLD commands/gsd, with generateManifest then recording the stale content's
hash as correct.

Extract the marker write into _writeGsdSourceMarker(runtime, targetDir, src,
isGlobal) and call it BEFORE the staging pass (before the _isSkillsRuntime
branch), preserving the original sourceMarkerFile && isGlobal guard, the
half-published-package existsSync guard, and the non-fatal write-failure warn.
This closes the read-before-write hole for every findInstallSourceRoot
consumer (skills, commands, /gsd-surface, capability-state) in one move.

Long-standing (marker write added in ee6f3b70c / #1477, already in v1.7.0);
triggers on any Claude-global upgrade where skill content changed and the
prior source path still exists (the common npx-persistent-cache case).

* test(#2624): use t.mock.method for process.exit/console per CONTRIBUTING rules

Address code-review finding: replace manual process.exit/console monkeypatch
and try/finally in the #2624 test helpers with t.mock.method (auto-restored),
matching CONTRIBUTING.md test conventions and the t.mock.method idiom used
elsewhere in the suite.

c7c2fe3c2b fix(#2587): resolve cursor hook workspace from workspace_roots, not cwd (#2680)
* fix(#2587): resolve cursor hook workspace from workspace_roots, not cwd

gsd-cursor-session-start.js and gsd-cursor-stop.js both resolved the project as
path.join(process.cwd(), '.planning', 'STATE.md'). Under the cursor-agent CLI,
hooks are invoked with cwd set to the Cursor config dir (~/.cursor), not the
workspace — so the lookup always missed. sessionStart could only ever emit the
"no .planning/ workflow found" nudge and stop's verify-work reminder could never
fire, even with .planning/STATE.md sitting in the workspace. Slash commands were
unaffected, which is why only the hook layer looked blind.

Both hooks already buffered stdin into `raw` and never parsed it; the payload's
workspace_roots carries the real path.

Multi-root was left open in the report ("first root vs any root"). Resolved
forward: prefer the first root that actually carries .planning/STATE.md, so a
workspace whose GSD project is not the first root still resolves — strictly
better than first-root-only and identical to it in the single-root CLI case.
Falls back to roots[0], then to cwd, keeping IDE behavior unchanged if the IDE
ever invokes hooks from the workspace.

The resolver is duplicated verbatim across the two scripts rather than shared via
hooks/lib/: these hooks ship standalone, and a new hooks/lib/ file must be
registered in the GENERATED installer's GSD_HOOK_LIB_FILES allowlist — the
installer-omits-shipped-file class that yields MODULE_NOT_FOUND at runtime. Per
CLAUDE.md "Generative Fix Divergence", the duplication carries a parity assertion
so the copies cannot drift.

Failing-first, demonstrated by direct invocation with cwd != workspace:
  pre-fix  sessionStart -> "no .planning/ workflow found"   stop -> {}
  post-fix sessionStart -> ".planning/STATE.md is present"  stop -> reminder

tests/fix-2587-cursor-hook-workspace-roots.test.cjs spawns the real scripts as
child processes with a cwd lacking .planning/ and workspace_roots pointing at it.
Boundary coverage on the roots array (0 / 1 / 2 entries), plus malformed-JSON
fail-open, junk-entry filtering, the parity assertion, and a guard that neither
script resolves .planning from cwd again.

* fix(#2587): extend workspace_roots fix to subagentStart; keep cwd a candidate

Three findings from the isolated review, all fixed.

1. MISSED SITE (high). gsd-cursor-subagent-start.js carried the identical
   defect at line 43 — its own header documents workspace_roots in the input
   schema, but it resolved .planning/ from process.cwd() anyway. Under the
   cursor-agent CLI that meant every Cursor subagent (planner, executor,
   verifier) started with "no .planning/ workflow found" and no phase context.
   The report named only sessionStart and stop; the defect class was wider.
   Verified pre-fix vs post-fix by direct invocation with cwd != workspace.

2. SEMANTIC NARROWING (medium). The first cut searched only workspace_roots and
   fell back to cwd solely when the array was EMPTY. So when roots were supplied
   but none carried .planning/ while cwd did, the hook reported absent — where
   the pre-fix code, which always used cwd, reported present. That contradicted
   the fallback's own stated intent of preserving IDE behavior. cwd is now a
   CANDIDATE in the search (`[...roots, process.cwd()]`), so the fix is a strict
   superset of both the old behavior and the CLI fix, never a narrowing.

3. STALE GOLDEN FIXTURES (high, would have failed CI). The golden-install-parity
   fixtures store a content hash per installed file; these three hooks appear in
   13 of the 19 runtime fixtures. Regenerated via `npm run gen:golden` — the
   diff is exactly the three hook hashes in exactly those 13 runtimes.

Tests extended: subagentStart resolution via workspace_roots; the stop hook's
absent branch (previously only session-start's was covered); an explicit
regression guard that a project at cwd is still found when roots miss; parity now
asserts all THREE copies byte-identical; and the cwd guard sweeps the whole
RESOLVING_HOOKS list so a future hook in this family cannot be left on cwd.

The duplicate-plus-parity-test approach was the wrong call. The reported issue
named two hooks; a third (subagentStart) had the identical defect. That is the
signature of a systemic problem, and three copies of a resolver guarded by a
parity assertion is a divergence risk maintained by hand rather than a fix.

hooks/lib/cursor-workspace.js is now the single implementation. All three Cursor
hooks require it; none defines a local copy. Divergence is prevented
structurally instead of by asserting three copies stay byte-identical.

The reason duplication looked necessary was real, and is fixed properly here
rather than worked around: Cursor sets hostBehaviors.skipSharedHooksInstall
(#2089), so it never reaches the installer's bulk hooks/lib copy — it was the
ONE runtime shipping these hooks WITHOUT hooks/lib (verified against all 19
golden fixtures: cursor had the hook scripts, no lib). A naive require would
have thrown MODULE_NOT_FOUND at load, BEFORE each hook's own try/catch, wedging
every session on precisely the runtime this bug is about.

writeCursorHooksJson (src/runtime-hooks-surface.cts) now stages the hooks/lib
helpers the staged scripts actually require, discovered by scanning their
require('./lib/…') calls rather than a hardcoded name — so a future helper
cannot be silently omitted. This is narrower than flipping
skipSharedHooksInstall, which would wrongly pull in every shared hook.
cursor-workspace.js is also added to GSD_HOOK_LIB_FILES so uninstall and the
manifest manage it for the runtimes that do receive hooks/lib.

Verified against a REAL install (runMinimalInstall, cursor/global): the helper
is staged, and all three INSTALLED hooks resolve the workspace end-to-end from a
cwd that is not the project.

Also closes the review gap that the stop hook was excluded from the
cwd-candidate regression loop — it now sweeps RESOLVING_HOOKS. The byte-parity
test is replaced by a structural guard (every hook requires the shared module,
none redefines it) plus a new install test asserting the helper is staged and
the installed hook actually loads against it.

Two findings from the installer-focused review.

H1 — the staging step's `if (!fs.existsSync(libSrc)) continue;` silently defeated
the very guarantee it was added for. Reproduced: delete hooks/lib/cursor-workspace.js
from source, run the cursor install — it exits 0, prints "Done!", and ships the
three hook scripts with an EMPTY hooks/lib/. The installed hook then throws
`Cannot find module './lib/cursor-workspace.js'` at load, before its own
try/catch, wedging every session — and nothing surfaces until a user hits it.
The scan protected against a required-but-UNLISTED helper while leaving
required-but-MISSING wide open (typo, bad rebase, an accidental delete).
It now throws: a missing helper source is a packaging bug and aborts the install.

M1 — hooks/lib/cursor-workspace.js carried a `gsd-hook-version: <placeholder>`
marker that NOTHING substitutes: copyLibDir stamps .sh files only, and
writeCursorHooksJson's staging applies just the colon-to-dash rewrite. Verified
the literal was reaching disk on both the bulk (--claude) and Cursor
(--cursor) paths. hooks/lib/git-cmd.js — the only pre-existing hooks/lib/*.js —
carries no such marker, so this was newly introduced, not inherited. Marker
removed, matching that precedent, with a note on why. (The explanatory comment
deliberately does not spell the token out, or it would reintroduce the literal.)

M2 — the require-scan regex demanded the exact compact form, so
`require( "./lib/x.js" )` would silently fail to stage its helper and compound
H1. Now tolerant of interior whitespace and either quote style.

Regression test added for H1 — the reviewer confirmed the invariant had zero
coverage repo-wide: a source tree carrying the hooks but no hooks/lib/ must make
writeCursorHooksJson throw rather than produce a broken install.

Re-verified end to end: the missing-source case throws, no unsubstituted literal
ships, and the installed hook still resolves the workspace from a foreign cwd.

6ad30f74b6 feat(#2584): Phase 3 — scheduler consumer + isolation adapters (#2635)
Final phase of #2584 (ADR-1239 Codex-binding amendment). execute-phase now negotiates dispatch.isolation and dispatches through the matching adapter, so a wave's independent plans run concurrently on six runtimes instead of one — with no runtime=== branch in the scheduler.

harness-worktree passes the host's declared isolation flag (claude, cursor); orchestrator-worktree creates the worktree via the Phase-2 verb and spawns the executor into it with the resolved argv/cwd (codex, opencode, kimi, kimi-code); none stays sequential. Undeclared/unknown/unresolvable isolation degrades to none — never an unisolated parallel run.

Fixes two shipped Phase-2 descriptors that per-host research found would fail at spawn: kimi lacked its headless flag (would launch the interactive TUI and hang the orchestrator), and kimi-code named a non-existent binary (Kimi Code installs as 'kimi'). Adds the worktree-path root confinement Phase 2 deferred here, and leading-dash guards on the resolver's prompt/cwd matching the existing git-argument guard.

PR 1 of N for #2454. Establishes the EoS descriptor foundation for splitting
GSD's kimi support into two distinct products per the user's directive:
- kimi       (existing): Moonshot's Python kimi-cli (~/.kimi, runtime: python)
- kimi-code  (new):      Moonshot's Node Kimi Code CLI (~/.kimi-code,
                         runtime: node, KIMI_CODE_HOME env)

Per ADR-1239 EoS, runtime behavior is driven by capabilities/<id>/capability.json
descriptors, not hardcoded branches in install.js. The new descriptor uses
the existing primitives (dot-home configHome, skills artifactLayout, kimi-hooks-toml
hooksSurface — same TOML [[hooks]] format Kimi Code reads per its docs).

Critical Kimi Code constraint reflected in the descriptor:
  hostIntegration.dispatch.namedDispatch: false
  hostIntegration.dispatch.builtInSubagents: ['coder', 'explore', 'plan']
  hostBehaviors.namedSubagentsSupported: false
Kimi Code's official docs confirm only 3 built-in subagents with NO custom-
subagent registration (the [subagent] table only has timeout_ms). The
kimi-agents YAML layout (used by Python kimi-cli) is therefore NOT in
kimi-code's artifactLayout.

Schema adjustments:
- subagentToolkit set to 'undocumented' (the existing escape hatch); the
  schema enum (full/read-only) lacks a 'limited'/'built-in-only' value.
  A follow-up PR can extend the schema enum to add 'built-in-only' as a
  first-class axis value reflecting Kimi Code's documented model.

Registration:
- capabilities/kimi-code/capability.json (new descriptor, modeled on codex)
- bin/install.js: allRuntimes array + --all list + --kimi-code flag

The skills kind requires a converter (existing converters are per-runtime
like convertClaudeCommandToKimiSkill). PR 1 of this multi-PR sequence only
registers the descriptor; the actual Agent Skills converter (and a new
'convertClaudeCommandToKimiCodeSkill' function) lands in PR 2 alongside
the install-time decision logic. Empty artifactLayout.global is valid and
means 'nothing to install yet via the layout seam'.

Also: added kimi-code to RUNTIME_META in tests/helpers/install-shared.cjs
(localDir .kimi-code, globalSuffix .kimi-code), and added Kimi Code as
option 11 in install.js's buildRuntimePromptText (renumbered downstream
options 11..17 → 12..18, All 18 → 19).

* fix(#2454): camelCase runtimeFlags for hyphenated ids (kimi-code → isKimiCode)

The runtimeFlags generator previously produced 'isKimi-code' (hyphen preserved)
for the new kimi-code runtime id. Property names with hyphens are awkward for
consumers (flags['isKimi-code'] instead of flags.isKimiCode). The new
runtimeIdToFlagName helper folds -[a-z] boundaries to uppercase, producing
the conventional PascalCase flag name. The 16 prior single-word runtime ids
are unaffected (the regex finds no hyphens).

* fix(#2454): update remaining drift-guard tests + gen kimi-code fixtures

- tests/runtime-flags.test.cjs drift guard: use proper kebab-case
  conversion (isKimiCode → kimi-code, not 'kimicode') so the registry

Encodes pi's discovery PREDICATE rather than a literal filename, so the
contract keeps holding across future renames, and adds the migration-006 test
matrix for retiring the stale gsd.cjs left in pre-fix installs.

nothing for an unmanifested gsd.cjs: emitting remove-managed there would have
the executor downgrade it to preserve-user and mark it blocked, failing the
install for anyone who hand-placed their own file.

Also pins body-parser >=2.3.0 (GHSA-v422-hmwv-36x6). The advisory reaches the
production tree transitively via the Claude Agent SDK and fails the
npm-integrity gate, blocking any PR; pinned via the existing overrides idiom.

REFERENT's bytes copied into the migration journal's rollback and backup trees

gsd-migration-journal/. Deletion was already safe (fs.rmSync unlinks the link,
never the target); the copy was not.

Nothing GSD installs is ever a symlink, so the faithful snapshot of a symlinked
managed path is the link itself. copyPreservingSymlink recreates it, which
keeps rollback fidelity (restore re-creates the same link) while never reading
the referent. Scoped the pre-delete to the symlink branch only, so the
regular-file path keeps copyFileSync's overwrite-in-place and a mid-restore
failure cannot destroy the destination. The restore-side existence check moves
to lstat, since existsSync follows a link whose target is gone and would
silently skip the restore.

This lives in the engine all six migrations share, so 000-005 are hardened too.

Also regenerates the pi golden-parity hash: correcting pi/gsd.cjs's own install
docstring changes the extension's content, which the golden suite caught.

The previous commit routed three copy sites through copyPreservingSymlink but
missed a fourth: the catch block inside applyInstallerMigrationPlan, which
replays rollback snapshots taken earlier in the SAME apply attempt. Those
snapshots are symlinks precisely because of that commit, so the raw
copyFileSync there dereferenced them and wrote the referent's bytes to the LIVE
install path — worse than the journal-tree leak it was meant to fix, since it
is user-visible and at a predictable location.

Verified by experiment rather than assertion: with the pre-fix line restored,
the managed path comes back as a REGULAR FILE containing the referent's bytes;
with the fix it comes back as a symlink and the bytes appear nowhere.

The accompanying test injects the failure by letting the delete succeed and
then throwing once, modelling a later step failing after the delete. That
ordering is load-bearing — an earlier draft injected before the delete, which
leaves the live path in place, so the pre-fix copyFileSync hit a same-file
collision and threw instead of leaking. That draft passed against the bug it
was written to catch; this one fails against it.

Adds the missing rollback() coverage as well: a restored symlinked managed path
must come back as a link pointing at its original target.

Bug: finishInstall for non-Claude runtimes never persisted a 'runtime' key
into ~/.gsd/defaults.json. resolveRuntime() precedence is GSD_RUNTIME env >
config.runtime > 'claude', so both inputs being empty on a Cursor (or any
non-Claude) install caused agent_runtime and every runtime-branded slash
hint to silently fall through to 'claude'. Cursor users saw
'agent_runtime: "claude"' and Claude-formatted /gsd-* hints with no env
or config hand-set.

Fix mirrors the existing resolve_model_ids: 'omit' write site at the same
call site (bin/install.js finishInstall, gated on !_hostBehaviors(runtime)
.nativeModelAliases && !GSD_TEST_MODE). Writes runtime: <runtime> into
~/.gsd/defaults.json when absent/null/empty. Claude is the resolveRuntime()
fallback so it needs no write; an explicit pre-existing runtime value is
always preserved across installs of any runtime.

Pattern parity with #1156 (default-to-omit intent) and #1569 (preserve
explicit user value) — the new write is the third sibling on the same
install-time persistence block.

Regression tests in tests/install.test.cjs cover:
  - absent / null / empty-string runtime → populated to <install runtime>
  - explicit pre-existing runtime preserved (no clobber across runtimes)
  - parameterized across 5 non-Claude runtimes (cursor, codex, opencode,
    antigravity, windsurf)

Out of scope (per triage): the resolveRuntime() precedence order itself
(env > config > default) is unchanged. A separate follow-up noted in the
issue (subagent rendering when runtime correctly identifies as 'cursor')
is unrelated to branding and not addressed here.

The golden install-tree fixtures capture the post-install state, including

Bug: v1.7.0's destSubpath write-confinement (ADR-1239 Phase B) refused
install/update whenever CLAUDE_CONFIG_DIR (or an artifact-kind child like
skills/, hooks/) was a pre-existing symlink, with no opt-out. Three
legitimate user-owned layouts were blocked:

  - (lars-hh) CLAUDE_CONFIG_DIR=~/.claude-personal with skills/hooks
              symlinked to a user-owned external dir
  - (Mamiki)  ~/.claude/skills is a Windows Junction to a shared skills dir
  - (Azd325)  ~/.claude itself is a symlink to a dotfiles repo (the early
              root-is-symlink return refused before the component loop ran)

Fix: add GSD_ALLOW_SYMLINKED_DEST env var (accepts '1' or 'true'). When
set, hasExistingSymlinkBetween follows symlinks instead of refusing them.
Cross-platform: fs.lstatSync().isSymbolicLink() returns true for both
POSIX symlinks and NTFS junctions (Node ≥ 16), so Mamiki's Junction case
is handled by the same code path.

Threat model preserved (these still refuse EVEN WITH opt-in):
  (a) path-traversal in the destSubpath string itself ('../../etc'-style)
      — ADR-1239 Phase B threat (a), untrusted destSubpath protection
  (b) a symlink whose resolved real path equals the install root itself
      — would let _removeGsdEntries wipe the root; #1704 threat (b)
  (c) broken symlinks (realpathSync throws) — fail-closed

What opt-in RELAXES specifically: the 'pre-existing symlink pointing
outside configHome' refusal — #1704 threat (c). The user has explicitly
asserted they own and trust the symlink target.

Error messages at all 4 call sites (installRuntimeArtifacts, _copyStaged,
migrateLegacyDevPreferencesToSkill, installOpencodeFamilySkills) updated
to (1) name the env var opt-in, (2) be accurate when the root itself is
a symlink (Azd325's complaint that the old message accused destDir of
'containing' a symlink when the root was the actual symlink).

Docs: docs/CONFIGURATION.md Environment Variables table updated.

Regression tests in tests/install-write-confinement.test.cjs cover:
  - child-symlink layout (lars-hh / Mamiki): default refuses, opt-in allows
  - root-is-symlink layout (Azd325): default refuses, opt-in follows
  - path-traversal '../../etc' refused EVEN WITH opt-in (threat a preserved)
  - resolved-target-equals-install-root refused EVEN WITH opt-in (threat b)
  - broken symlink refused EVEN WITH opt-in (fail-closed)

* test(#2393): import beforeEach/afterEach in install-write-confinement suite

The original file imported only { describe, test } from node:test. The new
#2393 opt-in describe block uses beforeEach/afterEach to manage the
GSD_ALLOW_SYMLINKED_DEST env var lifecycle — add them to the import.

* test(#2393): correct broken-symlink test — existsSync follows link → loop terminates early

Initial test expected broken symlinks to be refused even with opt-in. That
was wrong: fs.existsSync follows symlinks, so a broken symlink returns
false from existsSync and the component loop terminates before the symlink
check fires. Both default and opt-in paths share this behavior; the fix
preserves it.

Updates the test to pin the actual current behavior so a future refactor
(e.g. switching to lstatSync for existence) is a deliberate behavior change.

* fix(#2393): realpath the install root — guard against macOS /var ↔ /private/var

Code review (security subagent) flagged a HIGH-severity hole in the threat-(b)
preservation: realTarget (from fs.realpathSync) is fully symlink-resolved,
resolvedRoot (from path.resolve) is lexical-only. On macOS /var is a symlink
to /private/var, so resolvedRoot='/var/foo/.claude' but realConfigHome is
'/private/var/foo/.claude'. A symlink whose realtarget matches the install
root by real path would compare unequal to the lexical resolvedRoot —
defeating the wipe-protection guard exactly in the reporter's case (Azd325,
nix-darwin: ~/.claude is itself a symlink).

Fix: compute realRoot once via fs.realpathSync(resolvedRoot) at function entry
(with fail-closed fallback to lexical form on realpath failure — broken/missing
root, permission denied, exotic FS). Threat (a) path-traversal check above
still confines regardless. Compare against BOTH lexical and real forms in
both the root-symlink and component-symlink branches.

Also adds the reviewer's transitivity-trust clarification comment: once a
symlink is followed under opt-in, the walk continues from the resolved real
path WITHOUT re-checking further segments stay inside a confining boundary.
This is documented opt-in semantics — one opt-in trusts the whole reachable
tree — and the comment makes the design choice explicit so a future
maintainer doesn't add a 'follow one symlink only' expectation.

Regression test added for the macOS /var normalization case (spelled configHome
via os.tmpdir() lexically while pointing the test symlink through its realpath).
Test skips on non-darwin platforms and when os.tmpdir() has no symlink component.

* fix(#2393): root-symlink branch — do not apply threat-(b) check to root itself

Initial fix applied the wipe-threat-(b) check to the root-symlink branch
unconditionally. That was wrong: when root itself is a symlink (Azd325's
nix-darwin case), its realpath IS realRoot by construction — so the check
always fires, defeating the opt-in for exactly the case it was meant to
enable.

The wipe threat (b) does NOT apply to root being a symlink: destDir is a
CHILD of root, and resolving root just gives root's target. There is no
circular back-reference to root from a path that descends from a resolved
root. So the root-symlink branch should just follow the symlink under opt-in
and continue the walk, no threat-(b) check.

Threat (b) only fires in the COMPONENT loop, where a child symlink can
resolve back to the install root. That branch keeps the (b) check using BOTH
lexical and real forms of root (the macOS /var ↔ /private/var fix from the
prior commit).

* fix(#2393): apply opt-in at the 5 bin/install.js call sites + add env-var/transitive tests

Code review (correctness subagent) flagged a Critical coverage gap: the
initial fix updated only the 4 src/install-engine.cts call sites. Five
more call sites in bin/install.js still used the 2-arg signature, so the
opt-in env var was silently ignored on:

  - installCodexConfig (config.toml + agents/ dir + per-agent .toml paths)
    — Codex only
  - copyWithPathReplacement (the generic emit path: workflows, commands,
    staging) — ALL runtimes
  - resolveInstallRelativePath (path resolver used in various places)

Result: a user setting GSD_ALLOW_SYMLINKED_DEST=1 would see SOME refusals
disappear (engine path) and OTHERS remain (bin/install.js paths) — a
partially-applied install and a confusing UX, directly contradicting the
PR's headline claim.

Fix:
- Export isSymlinkedDestOptIn from src/install-engine.cts alongside
  hasExistingSymlinkBetween
- Import it in bin/install.js
- Update all 5 bin/install.js call sites to pass { allowOptInFollow }
- Update all 3 bin/install.js error messages to name the env var, matching
  the engine's phrasing

Also addresses reviewer's Medium test-adequacy findings:
- isSymlinkedDestOptIn env-var parsing now tested directly (accepts only
  documented '1' / 'true'; rejects 'TRUE', 'yes', 'on', '0', 'false',
  empty, unset)
- transitive symlink chain (configHome/outer → outside1 → outside2) test
  pins the documented 'transitive and unbounded' opt-in semantics so a
  future contributor can't accidentally narrow it

AND hostBehaviors.skipSharedHooksInstall:true, which suppresses staging
of hooks/*.js into the Kilo config dir. The plugin's runHook treats an
absent hook script as a silent allow, so every guard it spawned
(gsd-prompt-guard, gsd-read-guard, gsd-worktree-path-guard) no-opped on
every Kilo install. OpenCode uses the byte-identical plugin with hook
staging on and is unaffected — it is the reference shape.

The skip flag predates Kilo's plugin surface: it dates to #1821 (hooks
were dead weight for a runtime with no hook consumer), and #2093 added
the hooks-dependent nativePlugin without revisiting it.

- capabilities/kilo/capability.json: remove skipSharedHooksInstall
  (regenerated gsd-core/bin/lib/capability-registry.cjs accordingly)
- bin/install.js: correct the stale #1821 comments claiming Kilo has no
  plugin surface
- tests/kilo-upgrades.test.cjs: install-fixture tests (global + local)
  asserting the guard scripts land where the plugin's walk-up resolves

copies (byte-parity guard). Golden parity fixtures regenerated (the
installed plugin file's hash changed).

Cursor installs both a skills and a commands surface and shows both in '/', duplicating every /gsd-*. Extend the #789 CodeBuddy de-dup to Cursor: convertClaudeCommandToCursorSkill (in both src and the live bin/install.js) now emits user-invocable:false, so the skill stays model-invocable while the commands surface is the single '/' entry point.

Closes #2341. Admin-merged (self-review bypass) with full green CI.

  a fifth site the issue did not list — without it the descriptor change alone
  would not have moved a single file.

Migration: an upgrade over a pre-fix install removes only manifest-proven
GSD-managed files from the legacy command/ dir and rmdirs it once empty.
Unmanifested user files are preserved, never deleted.

Kilo shares the opencode family install path and is explicitly unaffected —
pinned by a no-collateral test.

Note on the tests: the migration cases originally built their legacy fixture by
running the installer and relying on it to produce command/ — i.e. they depended
on the bug to set up the fixture, and became unsatisfiable the moment it was
fixed (block 1 requires command/ to be absent after a fresh install). They now
fabricate the legacy layout explicitly, including rewriting the manifest keys to
the command/ prefix — which is load-bearing, since the migration only removes
manifest-proven files and an unrewritten fixture would silently no-op and pass
even against a broken migration.

installOpencodeFamilyCommands unconditionally unlinks every gsd-*.md under its
destination before writing the fresh set (install-engine.cts:870-873), with zero
manifest or migration involvement. The only thing that protects a pre-existing
file is assertInstallerMigrationsUnblocked, which runs before materialization and
halts when the baseline scan flags an unknown file at a KNOWN surface.

Probed: a pre-existing commands/gsd-plan.md is silently destroyed (install exits
0). The identical file under the legacy, already-baselined command/ surface
correctly halts the install with "installer migration blocked pending user
choice". So this PR would have traded a protected surface for an unprotected one.

Fixed with a NEW fix-forward migration rather than editing 000, per
docs/installer-migrations.md:131-134 — an applied migration never re-runs, so
editing 000 would only protect fresh installs and leave every existing machine
exposed. A new id runs for both populations and drifts no shipped checksum;
adding its entry to EXPECTED_CHECKSUMS is the case that test explicitly sanctions.
All five pre-existing shipped checksums verified byte-identical.

Kilo is excluded by the migration's runtimes filter and keeps command/.

This was previously deferred as a PR-body note claiming "low impact — nothing
else acts on baseline-scan misses". That claim was never probed and was wrong.

commands/gsd/*.md and silently skipped any stem it couldn't find there, so a
third-party skill living at <GSD_HOME>/.gsd/capabilities/<id>/skills/<stem>/
was never copied. Registry said surfaced; disk had nothing.

Installed capability skills are now staged alongside the first-party ones, copied
verbatim (they are authored complete for their target runtime and need no
converter). First-party stems always win a collision, the profile filter still
applies, and an absent or malformed capability degrades rather than throwing.

Security: capability.json's skills[] entries are validated only as non-empty
non-reserved strings (capability-validator.cjs:503-514) — no path shape is
enforced upstream — so stems are sanitized (rejecting separators, '..', absolute
paths, NUL) with an independent isPathConfined check on both the read and write
paths. A '../../evil' stem writes nothing outside the capability's own dir.

Also fixes a defect this surfaced in pruneSkillDirs: a materialized capability
skill dir has no first-party manifest entry, so every apply logged
"preserving (user-owned or unknown)" for a live GSD-managed dir. The retained
check now precedes the manifest gate; no deletion outcome changes, and genuinely
unknown gsd-* dirs still warn and are preserved.

An independent security review BLOCKED the first pass. Both blockers were mine.

BLOCKER 1 (security): readInstalledCapabilitySkill scanned every capability dir
and returned the first sorted match, never checking that a capability DECLARES
the stem — ownership was inferred from attacker-controlled filesystem layout.
Since install copies the whole bundle and the validator only checks DECLARED
entries, a capability declaring `skills: []` could ship an undeclared
skills/deploy/SKILL.md and win the `deploy` stem on sort order, supplying the
agent-invocable instructions the user believed came from the registered
capability. Stems are now bound to their owning capId via
registry.capabilityClusters, and only that capability's dir is read.

BLOCKER 2: the fill-in pass was gated `skills !== '*'` on the premise that
applySurface materializes `full` into a concrete Set. True for applySurface —
false for the installer, which is the default path: resolveProfile returns the
'*' sentinel and bin/install.js passes it straight to staging. So #2322 survived
on the default `full` profile, i.e. the fix didn't fix the reported bug. The
registry is now plumbed to staging, and '*' stages all capability-cluster stems.
Wiring this surfaced a second gap: the ADR-1239 imperative adapter (the primary
install path) never threaded its registry either, which would have silently
defeated the fix on the real default install.

HIGH: staged capability skills were never prunable — pruneSkillDirs gates on the
first-party manifest, so uninstalling a capability left its instructions live in
the agent's context forever. Staged skills now carry a marker making them
GSD-owned and prunable; genuinely unknown gsd-* dirs still warn and are preserved.

MEDIUM: the "staged verbatim" claim was false — applySurface rewrites bodies over
the whole stage dir. The tests asserted byte-equality and passed only because
their fixtures contained no rewrite triggers. Claim dropped; tests now assert the
rewrite against triggering content.

LOW: isPathConfined is lexical, not realpath (symlink-defeatable, currently
unreachable because install rejects symlinks) — comment corrected. The validator
does not enforce non-empty, so isSafeCapabilitySkillStem is the sole defense, not
a second layer — comment corrected and it now has traversal/NUL/absolute/empty
test coverage (previously mutating it to `return true` left every test green).

The delegation-args test deep-equalled the exact argv to
installRuntimeArtifacts, so threading the composed capability registry through
the ADR-1239 imperative adapter (required for #2322 — without it the default
`full` install path never materializes third-party capability skills) failed it.

The contract legitimately gained a parameter, so this is a stale-test
correction, not a regression. Rather than deep-equalling the whole composed
registry (brittle — it embeds the full agent/profile map), the test pins the
leading args exactly and asserts only that a registry-shaped value is forwarded.
That still fails if the adapter stops threading it, which is the regression the
test exists to catch.

Resolution is now scoped to the runtime actually resolving, identified by a new
per-install <install>/gsd-core/.gsd-runtime marker (installer writes it beside
VERSION). The "omit" branch returns '' only when the PROJECT explicitly set omit
(honored for all runtimes, #2517 finding #4) OR the active runtime lacks native
aliases. Claude ignores a global-defaults-only omit and keeps its aliases; the
active runtime is canonicalized (GSD_RUNTIME -> config.runtime -> marker ->
claude) so alias/case spellings can't defeat the check; explicit project
omit is workstream/project-scope aware; explicit true still materializes IDs.

Codex `.toml` `model`, leaking GSD/Claude tier aliases (opus/sonnet/haiku/fable) and
`claude-*` ids. Codex/ChatGPT rejects those (400 "The 'sonnet' model is not supported
when using Codex with a ChatGPT account"), and since spawn_agent has no inline model
param, the model is baked into the .toml at install time — so the orchestrator could
not recover and fell back to the non-equivalent generic-agent workaround.

Translate a GSD tier alias through the Codex tier map (sonnet -> gpt-5.6-terra); drop
with a deduped warning any Anthropic-flavored value with no Codex mapping (fable) or a
`claude-*` id, so emission falls through to the runtime-aware resolver or Codex's
default. A final safety gate blocks an Anthropic-flavored model from the runtime-
resolver path too (runtime/target mismatch). Mirrors the Claude-side override guard
(#2041). Real Codex/OpenAI model ids in model_overrides still pass through verbatim
(#2256 preserved); runtime:"codex" tier resolution unchanged (#2517).

Adds regression + fast-check property tests in tests/codex-config.test.cjs.

75bedf16fd fix(#2284): project Hermes named dispatch onto delegate_task; protect comparison tables (#2309)
Hermes installs brand-swapped "Claude Code" -> "Hermes Agent" in shipped
workflows/*.md but never projected the Agent(...) dispatch calls onto
Hermes's delegate_task contract, so installed workflows kept literal
Agent(...) syntax and falsely asserted "The Agent tool IS available"
(Hermes exposes delegate_task, not Agent).

Dispatch projection: a generic named-dispatch engine
(projectNamedDispatchToStructuralDelegate) wired into the per-runtime
RUNTIME_CONTENT_DISPATCH.hermes.md converter, branching entirely on the
documentation-sourced hostIntegration.dispatch facts read via
_hostIntegrationDispatch (capability.json unchanged): namedDispatch:false
-> resolve the gsd-* role and embed a load-its-prompt instruction in the
payload; background:true -> map onto delegate_task background; read-only /
maxDepth:1 -> no nested delegation to leaf roles; per-call model dropped.
Span detection uses literal Agent( scanning + local balanced paren/quote
matching (immune to upstream document quote imbalance) and handles all
three corpus call forms (multi-line, object-literal, single-line compact).
An independent, mask-free post-projection guard fails the install loud on
any residual Agent(/subagent_type/leaked model. Fail-closed: install
throws if a literal gsd-* role reference cannot be resolved. commands ->
skill path untouched. No literal Agent( survives in installed Hermes
workflows.

Folded in (maintainer-directed) a pre-existing cross-cutting branding
defect: the "Claude Code" -> brand swap corrupted <runtime_compatibility>
comparison tables (where "Claude Code" is a compared-runtime label) for
every branding runtime. New shared applyClaudeCodeBrandSwap helper
protects <runtime_compatibility> regions via split-and-rejoin (no sentinel
token) while still rebranding genuine self-references; adopted by all six
branding .md converters. Also a surgical prose-consistency fix so
plan-review-convergence.md's dispatch-adjacent terminology is coherent
post-projection (no broad bare-word rename).

Golden install-parity regenerated for the six branding runtimes
(dispatch/branding scope only); other runtimes unchanged.

4a9833d3e3 fix(#2278): use Edit() not Write() for Claude allow-permissions + migrate legacy (#2302)
GSD_CLAUDE_ALLOW_PERMISSIONS pre-populated Claude Code settings.json
with Write(.planning/*) and Write(STATE.md). Claude Code has no
standalone Write permission gate — file-editing tools are gated
collectively via Edit(pattern) — so those rules never matched, fresh
installs still hit first-run approval prompts for .planning/* and
STATE.md, and Claude Code emitted a session-start warning about the
unmatched rules.

Swap the two entries to Edit(.planning/*) / Edit(STATE.md). Add a
GSD_CLAUDE_LEGACY_ALLOW_PERMISSIONS list of the retired Write(...) forms,
consulted by mergeClaudePermissions (actively remove stale entries when
adding current ones, idempotent, user entries preserved) and by the
uninstall cleanup filter (still removes the legacy form). Sample
settings.json in docs/USER-GUIDE.md corrected to match.

c4f17a8d6e fix(#2152): accept a homedir option in readGsd(Effective|Global)ModelOverrides
readGsdEffectiveModelOverrides resolved ~/.gsd/defaults.json via os.homedir()
with no seam, so a test asserting project-only overrides could not isolate the
global file. Add an optional { homedir } option (defaults to os.homedir()) to
readGsdGlobalModelOverrides and readGsdEffectiveModelOverrides — the same
dependency-injection shape the sibling warnIfStaleBake already uses. Backward-
compatible: existing callers pass no option and behave identically.

79d7657eff feat(#2102): make pi a first-class installable runtime + fix its dispatch (ADR-1239)
Net-new EoS/pi installable runtime — purely additive (no prior runtime==='pi'
branches). pi is a bun-runtime programmatic-CLI whose /gsd command is registered
by a native ExtensionAPI extension and dispatches through the embedded engine.

Stage 1 (install plumbing):
- capabilities/pi/capability.json: full hostIntegration descriptor (imperative /
  slash-programmatic / active-model / native-extension / bun) + hostBehaviors
  {nativePlugin, pluginOnlyInstall}.
- --pi flag + interactive-menu renumber (All 17->18); pi added to RUNTIME_FLAG_IDS,
  RUNTIME_LABELS, RUNTIME_META, allRuntimes/runtimeMap, model-catalog defaults.
- Install mirrors OpenCode: pi installs the gsd.cjs extension + the shared engine
  payload (gsd-core + scripts + config markers) + the shared hooks bundle (spawned
  by the extension at lifecycle events, like OpenCode's plugin). pluginOnlyInstall
  EXCLUDES declarative command/agent/skill markdown, which pi has no host-read
  surface for (its /gsd is programmatic). _installNativePluginIfDeclared (extracted
  from the opencode-family path) copies pi/gsd.cjs -> ~/.pi/agent/extensions/gsd.cjs
  (global) / .pi/extensions/ (local). pi added to package.json files.
- Golden: new pi.json (320 files: extension + engine + 27-file hooks bundle, no
  markdown); the 16 other fixtures + claude-local change only by the shared
  model-catalog hash line.

Stage 2 (real dispatch + upgrades):
- Shared dispatchGsdCommand() (shell-command-projection): bounded, no-throw
  subprocess-shim to gsd-tools.cjs (the only full-surface dispatch path; no
  in-process full-hub factory exists). Fixes pi/gsd.cjs's createHub()-no-args bug
  (every dispatch was UnknownCommand) AND the identical bug in mcp-server.cts's
  gsd_invoke_command, which a vacuous unknown-family-only test had masked (now has
  a real dispatch regression test).
- pi/gsd.cjs: /gsd handler now (args, ctx) - tokenizes (quote-aware, via the
  shipped hooks/lib/git-cmd.js) + dispatches real family/subcommand (not hardcoded
  query/help); gsd_invoke gets a TypeBox (JSON-schema-fallback) parameters schema +
  consumes params; getArgumentCompletions; before_provider_request active-model
  steering (fail-open on null resolution); functional session_start /
  before_agent_start / session_before_compact hook bridges (spawn the shipped GSD
  hook scripts).
- EXTENSION_EVENT_SURFACES.pi expanded from ['tool_call'] to the full 30-event
  vocabulary.

a2c7b879d0 feat(#2101): dogfood ZCode through the EoS declarative adapter + fold shared-hooks exclusion (ADR-1239)
The issue's "0 conditional branches" premise missed a live one: the `!isZcode`
shared-hooks exclusion (bin/install.js). Fold it onto descriptor-driven
hostBehaviors.skipSharedHooksInstall:true (zcode's golden has zero hook files —
byte-parity verified) and drop the now-unused isZcode destructure. Zero live
runtime==='zcode'/isZcode branches remain (AC2 source-grep guard over
bin/install.js + install-engine.cts + surface.cts + runtime-artifact-conversion.cts).
The 6 CLI-bookkeeping zcode mentions (--zcode flag, menu, roster, help) stay.

Reference test (declarative-reference-zcode.test.cjs): profileOf → declarative-cli;
createDeclarativeAdapter({runtime:'zcode'}).kind → declarative; a real install emits
the invocable nested-skills/commands/agents surface (no hooks); negotiateHostCapabilities
fail-closes (empty/corrupt descriptor; the nested/maxDepth undocumented sub-axes degrade
to most-restrictive); validateCapability clean.

UPGRADES documented as BLOCKED (verified doc gaps — NOT guessed, to avoid a
non-functional false-green): both of ZCode's documented capabilities lack a published
on-disk config format.
- Hook automation: zcode.z.ai/en/docs/plugin documents the Hook component only as
  "automation hooks triggered on specific events" (capability detected from directory
  layout) — no config file format/location/event schema. Cannot faithfully wire.
- MCP registration: zcode.z.ai/en/docs/mcp-services says servers are "stored in the
  .zcode configuration file" (UI-only) with no documented on-disk filename/path/schema —
  exactly the settings-filename gap the issue AC anticipated.
Both are documented (with the search trail) in the capability matrix + how-to, per AC4's
block-documentation clause; hookBus/transport stay declared for when ZCode publishes the
formats. No hook scripts or MCP artifacts added → no golden change, no other-runtime impact.

Golden: byte-identical for all 16 runtimes (the fold is byte-parity; no upgrade artifacts).

(Cursor-templated, Cascade's flat {hooks:{<event>:[{command}]}} shape) writing
.windsurf/hooks.json with two BLOCKING pre-hooks:
- pre_write_code → gsd-windsurf-pre-write.js: blocks writes to a file outside the
  active git worktree / into .git internals.
- pre_run_command → gsd-windsurf-pre-command.js: conservative destructive-command
  deny-list (rm -rf of root/home incl. sudo/env/path-prefixed forms; fork bombs;
  force-push refspec forms — HEAD:main, +main, --force/-f — to main/master/next).
Both use Cascade's protocol (stdin JSON, exit 2 + stderr to block, exit 0 to allow,
fail-open on error/timeout). Tokenize-based classifier (no catastrophic-backtracking regex;
4096-char cap) with the fail-closed false-positives fixed post-review.

The 4 advisory GSD guards + pre_mcp_tool_use + 5 post_* logging events are deliberately
NOT wired: Cascade has no context-injection channel for advisory hooks and GSD has no MCP
guard — porting them would be non-functional padding (documented; codebuddy #2098 / copilot
#2099 faithful-subset precedent). extendedHookEvents stays [].

Golden: the 2 guard scripts ship in the shared hook bundle (HOOKS_TO_COPY + the shared
managed-hooks-registry), exactly like cursor's 6 gsd-cursor-*.js scripts — so the 8
shared-bundle runtimes' fixtures gain the 2 inert windsurf scripts + the registry hash
(functionally inert for non-windsurf; the established cursor pattern). No install-output
change beyond that (the folds are byte-parity; skip-bundle runtimes untouched). New scripts
registered in managed-hooks-registry + build-hooks + INVENTORY. Tests: declarative-reference-
windsurf (adapter/axes/fail-closed + AC2 guard) + windsurf-hooks-bridge (live exit-2 blocking
+ allow/fail-open + ReDoS-bound + writer/reconcile/remove idempotency); VALID_HOOKS_SURFACES
pin updated to 8. Matrix hookBus delta + changeset (Changed). capability-registry regenerated.

extendedHookEvents (closed Claude/Gemini enum — hooks extended in code instead);
reapply ternary (already folded, kimi #2095).

Real folds (all byte-parity — golden byte-identical for every runtime):
- src/install-engine.cts + src/surface.cts: the two `.agent.md` filename cutovers
  (_copyStaged + _syncGsdDir) unified onto hostBehaviors.agentFileExtension via a
  new exported agentFileExtensionFor() accessor (kills the two-mechanism divergence).
- src/runtime-artifact-conversion.cts: applyAgentPathRewrites' copilot skip →
  hostBehaviors.noPathRewrite:true (antigravity #2096 precedent).
- bin/install.js uninstall: the two isCopilot cleanup branches → installSurface===
  'copilot-instructions' gate (symmetric with install-time).
- bin/install.js: `!isCopilot` in the two skipSharedHooksInstall checks →
  hostBehaviors.skipSharedHooksInstall:true (copilot has no shared gsd-*.js hooks).
- bin/install.js: three dead legacy inline-agent-loop isCopilot refs removed

postToolUse/userPromptSubmitted/sessionEnd advisory handlers alongside sessionStart
(static inline bash/powershell — deterministic, golden-trackable). Only copilot.json's
gsd-session.json hash changes.

UPGRADE 2 (background dispatch): surfaced via the negotiated contract only —
dispatch.background:true exceeds the declarative-cli baseline and survives negotiation
with no downgrade warning. NO .agent.md frontmatter field (copilot has none). MCP
companion out of scope (AC4 names only 2 upgrades).

Tests: declarative-reference-copilot (adapter/axes/fail-closed + AC2 4-file source-grep
guard) + copilot-upgrades (live 5-event hook wiring; dispatch.background negotiation).
Matrix EoS note + how-to; changeset (Changed). capability-registry regenerated.

Incidental flaky-test RE-ARCHITECTURE (no-defer, maintainer-directed):
tests/opencode-review-reconstruction.property.test.cjs spawned ~600 synchronous
execFileSync('jq') subprocesses (numRuns:200 × 3 fast-check properties, one jq per
generated stream); a single jq freezing on a contended macos-22 CI runner hung the whole
unit-test chunk to its 600s kill (this PR's CI). --test-force-exit can't interrupt a
synchronous execFileSync, so the cure is to stop spawning per case, not just time-bound
it. Re-architected to run the SHIPPED jq program over the whole fast-check corpus in ONE
jq process: each generated stream is one compact-JSON array per line in a temp file,
`jq -c <PROGRAM>` (no -s) applies PROGRAM to each array (`.` == the array, exactly what
production's `jq -rs <file>` sees after slurping) and emits one result per line —
empirically byte-identical to the per-stream form across embedded-newline/empty/quote/
unicode/null-drop cases, and file-input (like production) so there's no stdin pipe to
deadlock on large I/O. ~600 spawns → 6; coverage unchanged (200-case corpus per property,
deterministic seeds) plus explicit boundary/diagnostic example batches. Still property-
tests the real shipped jq (no JS reimplementation). Per-call jq timeout retained as a
belt-and-suspenders bound.

extended set SubagentStop/Stop/PreCompact/SubagentStart (qwen #2092 / kimi
precedent — codebuddy previously had extendedHookEvents:[] so it got NONE of
these). The generic applySettingsJsonHooks loop wires them, so CodeBuddy's
settings.json now gains all four subagent-lifecycle + stop/compact hooks it
previously lacked, matching Qwen/Kimi coverage. No source change (the
HOOK_EVENT_SURFACES SDK catalog is a locked dict; all 4 events are already in
the validator enum; hookEvents already 'claude'). settings.json is golden-
excluded → no golden change.

UPGRADE 2 (background dispatch): surfaced via the negotiated capability contract
only. CodeBuddy's dispatch.background:true legitimately exceeds the declarative-
cli baseline (false) and survives negotiation with no warning. NO agent-file
frontmatter field is emitted: the CodeBuddy CLI (GSD's install target,
~/.codebuddy/agents/) has NO background-dispatch frontmatter field — background
is a caller-side run_in_background invocation param (verified against
codebuddy.ai/docs/cli/sub-agents); the issue's agentMode/enabledAutoRun are
IDE-only (codebuddy.cn, a different product). Emitting them would be a non-
functional false-green, so it is deliberately not done.

Golden: byte-identical for all 16 runtimes (folds are console/failures-report
only; UPGRADE 1 → golden-excluded settings.json; UPGRADE 2 → no artifact
change). Tests: declarative-reference-codebuddy (adapter/axes/fail-closed
negotiation + AC2 source-grep guard) + codebuddy-upgrades (live install asserts
all 4 extended hooks wired; dispatch.background survives negotiation above
baseline). Matrix + install-on-your-runtime updated; changeset (Changed).
capability-registry regenerated.

Fold augment's runtime-literal conversion branches onto descriptor-driven
hostBehaviors and delete dead code:
- Site A (_applyRuntimeRewrites case 'augment'): the 4 ~/.augment dot-dir
  regexes now derive from getDirName('augment') via escapeRegExp (byte-
  identical; getDirName('augment')==='.augment') — no runtime literal.
- Site B (applyRuntimeContentRewritesForCommandsInPlace): the
  `if (runtime==='augment')` markdown-converter branch now reads
  runtime.hostBehaviors.commandBodyConverter and dispatches through a local
  COMMAND_BODY_CONVERTERS map (degrade-closed on unknown/absent name).
- Deleted dead `claudeToAugmentTools` map (zero refs; orphaned by ADR-1508
  single-sourcing) and the unreachable `else if (isAugment)` agent-conversion
  branch (augment ∈ _DESCRIPTOR_AGENTS_RUNTIMES → gated out upstream).
- Incidental orphan cleanup (no-defer): removed the equally-unreachable
  `else if (isTrae)` agent-conversion arm left behind by trae's already-merged
  migration #2094 (trae ∈ _DESCRIPTOR_AGENTS_RUNTIMES, same upstream gate).
  copilot/windsurf/codebuddy arms are removed by their own pending migrations.

UPGRADE 3 (transport:mcp): register the GSD companion MCP server in Augment's
settings.json under mcpServers.gsd (Augment hosts MCP in settings.json, not a
standalone file). mergeGsdMcpServerIntoSettings mutates the in-memory settings
object finishInstall already writes (gated on hostBehaviors.mcpCompanion===
'settings-json'); non-destructive + idempotent; symmetric uninstall removal.
settings.json is golden-excluded, so no golden change. UPGRADE 1 (named/
background dispatch) + UPGRADE 2 (settings-json hook bus, Claude dialect)
were already live in production — this adds tests exercising both.

Golden: byte-identical for all 16 runtimes (folds preserve regex behavior;
MCP lives in golden-excluded settings.json) — verified by a real double-install
tree diff. Tests: declarative-reference-augment (adapter/axes/fail-closed/
undocumented-sub-axes + source-grep guard scoped to conversion-logic branches)
+ augment-upgrades (dispatch negotiation, hook-bus live install, MCP add/
idempotent/preserve/uninstall). Matrix + connect-gsd-mcp-server + a stale
install-on-your-runtime hook-ownership claim corrected; changeset (Changed).

UPGRADE 1 (native hook bus): new hooksSurface 'kimi-hooks-toml' + a marker-
delimited config.toml [[hooks]] emitter (buildKimiHooksTomlBlock/writeKimiHooksToml
in runtime-hooks-surface.cts; resolveKimiHooksTomlDir in runtime-homes.cts).
GSD's lifecycle hooks now wire into Kimi's native ~/.kimi/config.toml (Context7-
confirmed path) at SessionStart/PreToolUse/Stop/PreCompact/SubagentStart/
SubagentStop — kimi becomes a hooks/ consumer (the 3 && !isKimi exclusion guards
removed). config.toml holds absolute install paths so it's golden-excluded via
an exact relative-path (.kimi/config.toml), not a basename (which would blind
Codex's config.toml). New hooksSurface value added to the closed enum in
capability-validator + runtime-config-adapter-registry.
UPGRADE 2 (background dispatch): flip dispatch.backgroundDispatch true (Kimi's
Agent tool takes run_in_background; root agent already gets the Agent tool), so
negotiation no longer flattens dispatch. subagentToolkit stays 'undocumented'
per AC (coder/explore/plan have distinct tool policies).
MCP transport explicitly deferred (no installer-driven MCP for any runtime).

Golden: only kimi.json changes (hooks/ scripts now installed); all 15 others +
claude-local byte-identical (kilo/zcode keep their own exclusions). Tests:
kimi-imperative-reference (adapter/axes/fail-closed/hostBehaviors + source-grep

RUNTIME_FLAG_IDS: isTrae still gates the agents-converter selection (agents out
of scope; removal gated on the cross-runtime agents-dispatch migration).
Byte-identical golden parity for all 16 runtimes.

UPGRADE: SOLO stage/trigger metadata — emitted Trae SKILL.md now carries
stage: workflow (descriptor-gated via hostBehaviors.soloStageMetadata) so
Trae's SOLO Agent can auto-invoke GSD skills at the corresponding stage. Field
shape is best-effort/inferred (Trae publishes no formal schema). trae.json
golden regenerated.

MEDIUM fixes (code review):
- Wire resolveManagedHookEvents + resolveHookScripts + buildHookBusEntries
  from imperative-hook-bus.cts into writeCursorHooksJson — the install path
  is now truly descriptor-driven (reads hostBehaviors.managedHookEvents),
  not a hardcoded constant that happens to match the descriptor. bin/install.js
  passes the descriptor list via opts.managedHookEvents.
- buildHookBusEntries is now consumed (was dead code); entry-building is no
  longer duplicated inline.
- Remove try/finally from cursor-hook-bus-upgrade.test.cjs test bodies
  (violated CONTRIBUTING.md L342; redundant with t.after cleanup).

LOW fixes:
- Remove dead require('fs')/require('path') from gsd-cursor-pre-tool.js
- Fix resolveManagedHookEvents docstring (all-invalid fallback behavior)
- Add src/runtime-hooks-surface.cts to the AC2 source-guard file list

Security review: no CRITICAL/HIGH/MEDIUM findings (3 LOW are pre-existing
#777 baseline patterns, not regressions).

Drive Codex install/uninstall through the descriptor-driven Host-Integration
Interface (declarative embedding adapter → engine surface dispatch) and fold
every positive `runtime === 'codex'` / `isCodex` projection into descriptor-driven
`runtime.hostBehaviors`. Install/uninstall output stays byte-parity-gated
(tests/fixtures/golden-install-parity/codex.json); no other runtime changes.

Three Context7-verified upgrades, each with a test on the user-reachable surface:
- Skill root → canonical $HOME/.agents/skills via a skills-kind `home` override,
  with pre-move migration cleanup (stale ~/.codex/skills/gsd-* removed on install
  and uninstall; user content preserved). Fixes getGlobalSkillsBase, writeManifest,
  and the skill-manifest inventory to honor the override so --skills-root /
  sync-skills / the manifest report the real location.
- Six new hooks.json lifecycle events (PreToolUse, PermissionRequest, PreCompact,
  PostCompact, SubagentStop, UserPromptSubmit) shared by install + uninstall;
  extendedHookEvents reconciled [] -> the schema-valid wired subset.
- Explicit `[agents] max_depth = 1` in the managed config.toml block, pinning the
  negotiated dispatch.maxDepth:1 axis. validateCodexConfigSchema now permits a
  known-scalar-only bare `[agents]` AgentsToml table (still rejects [[agents]] and
  unknown-key break-forms, #2760); mergeCodexConfig preserves the user's own
  AgentsToml scalars (max_threads etc.) instead of dropping them.

- OpenCode/Kilo's bespoke commands+skills+plugin install (the inline
  `else if (isOpencode || isKilo)` block) moves into the engine
  (installOpencodeFamilyCommands/Artifacts in src/install-engine.cts), dispatched by
  installRuntimeArtifacts when the descriptor declares hostBehaviors.combinedFamilyInstall.
  opencode/kilo now flow CLI -> _runtimeAdapter -> installRuntimeArtifacts like the skills
  runtimes. _isSkillsRuntime no longer excludes them; the bespoke block + dead
  copyFlattenedCommands are removed.
- Every hardcoded `runtime === 'opencode'`/`isOpencode` branch is folded into
  descriptor-driven runtime.hostBehaviors. ZERO `runtime === 'opencode'`/`'kilo'`
  string-equality remain in bin/install.js / install-engine.cts / runtime-artifact-conversion.cts.

Upgrades (AC4):
- Background dispatch: OpenCode shipped experimental background subagents in v1.15 and
  made them default-on in v1.17 -> dispatch.background/backgroundDispatch flip to true;
  shouldFlattenDispatch(opencode) now returns false (behavioral change; type: Changed).
- Expanded event surface: the OpenCode plugin subscribes permission.asked/replied +
  session.error.

Tests: opencode-imperative-reference (adapter/profile, shouldFlattenDispatch pin,

eeec6b512e fix(#2086): AC2 source-guard must ignore comments/backtick prose, not just code
The #338 fail-safe commit added a comment containing the literal `runtime === 'claude'`
(explaining what the data lookup is NOT), which the AC2 source-grep test matched as a
false positive (the test read the whole file, prose included). Strip block/line comments
+ backtick spans before matching so the guard flags only LIVE code, and reword the
comment. CRLF-safe line-comment strip.

102ffa0f9e fix(#2086): #338 fail-safe floor for reference-host behaviors on registry-load failure
Reviewer (PR #2106, elevated): if capability-registry.cjs fails to load,
_hostBehaviors('claude') returned {} — silently routing a claude LOCAL install to
the repo-shared settings.json instead of the gitignored settings.local.json (#338),
skipping mergeClaudePermissions + the .gsd-source marker. The migration is what
introduced that registry dependency (pre-PR the path had none).

Add FALLBACK_HOST_BEHAVIORS (keyed by runtime id — a data lookup, not a
runtime==='claude' branch) mirroring the reference host's #338-privacy-critical keys
(settingsFileByScope, permissionsSchema, sourceMarkerFile), consulted only when the
registry (or the descriptor) is unavailable. Behavior degrades CLOSED, never open;
the live descriptor stays the source of truth. Normal (registry-present) output is
unchanged (golden parity preserved). Pinned by tests via a registry-injected
_resolveHostBehaviors helper.

Fold Claude Code's install/uninstall onto the Embeddable Orchestration System
(ADR-1239 Phase D). claude is GSD's tier-1 reference host, but its install path
was still driven by 13 hardcoded `runtime === 'claude'` string-equality branches
scattered across bin/install.js rather than the public Host-Integration Interface.

- Route install()/uninstall() through `createImperativeAdapter({runtime})` — the
  adapter delegates to the SAME installRuntimeArtifacts/uninstallRuntimeArtifacts
  engine calls, so output is byte-identical (proven pre/post, both scopes).
- Replace all 13 `runtime === 'claude'` / `runtime !== 'claude'` branches with
  descriptor-driven `runtime.hostBehaviors` lookups on capabilities/claude/
  capability.json (attributionSource, authorsCanonicalWorkflow, localInstallStyle,
  permissionsSchema, settingsFileByScope, sourceMarkerFile, agentFrontmatterExtensions,
  ownsClaudePaths, nativeModelAliases, skillsGlobalOnboarding). Behavior is
  identical; the brittle string-equality coupling (the add-a-host tax) is gone.
- Single-source the scattered literal 'claude' defaults/rosters behind DEFAULT_RUNTIME.
- Extend golden-install-parity to assert the claude LOCAL legacy layout is
  byte-identical too (AC1 "both scopes"); exclude the platform-varying
  settings.local.json (same reason settings.json is excluded).
- New tests/claude-imperative-reference.test.cjs: adapter kind, programmatic-cli
  profile, fail-closed negotiation on a corrupted/partial descriptor, and an AC2
  source guard that no `runtime === 'claude'` branch remains.

No user-visible install-output change (internal architecture only).

015c3a7fda fix(#2071): extract install-time effort resolvers so effort sync stops requiring the un-shipped bin/install.js
`gsd-tools effort sync` crashed in every installed runtime (e.g. ~/.claude/gsd-core/)
with `Cannot find module '../../../bin/install.js'`: cmdEffortSync (src/commands.cts)
required the package-root bin/install.js for its install-time effort resolvers, but the
installer only copies the gsd-core/ subtree into a runtime home — bin/install.js is never
present there. So `effort` config changes silently never reached installed agents without
a full reinstall (exactly the gap #488 was meant to close). 4th instance of the recurring
"runtime code under gsd-core/ requires a file outside the shipped subtree via ../../../"
anti-pattern (#1223/#1920/#1383 were the prior three, all already mitigated).

Fix (ADR-457 direction — extract, single source): move readGsdEffectiveEffortConfig +
resolveInstallTimeEffort (with their _getGsdEffortCatalog + _readGsdConfigFile helpers)
out of the hand-authored bin/install.js into a new src/install-effort-resolver.cts that
compiles into the shipped gsd-core/bin/lib/install-effort-resolver.cjs. commands.cts now
requires it as a sibling (`./install-effort-resolver.cjs`) — always present in the
installed tree — instead of `../../../bin/install.js`. bin/install.js imports the same four
symbols back from the new module (it still calls them + re-exports them), so there is one
source of truth and no duplication/drift. The lazy manifest read is repointed from the
package-root layout (`.., gsd-core, bin, shared`) to the bin/lib layout (`.., shared`).

Scope note: this is one of four instances of the anti-pattern; the other three are already
shipped/guarded. A build-time guard rejecting new cross-boundary requires whose target isn't
in the installer copy manifest (to prevent instance #5) is recommended on the issue but kept
out of this fix.

Tests: tests/effort-sync-installed-runtime.test.cjs does a real minimal install into a temp
home (the golden-parity helper) and runs the issue's exact repro
(`gsd-tools effort sync --config-dir <temp>`), asserting no MODULE_NOT_FOUND for
bin/install.js. Fail-first verified: against pristine next the same test throws
`Cannot find module '../../../bin/install.js'` at cmdEffortSync; post-fix it syncs cleanly.

New module registered in .gitignore (ADR-457), eslint ignores, docs/INVENTORY.md +
INVENTORY-MANIFEST.json. bin/install.js is not shipped and the new module is under bin/lib
(excluded from golden parity), so no golden fixtures change.

2b806904e2 fix(#1821): stop copying dead hook scripts for Kilo and ZCode (hooksSurface:none)
Kilo and ZCode both declare `hooksSurface: 'none'` and have no plugin surface,
so the GSD installer staged lifecycle hook scripts (hooks/*.js, hooks/*.sh,
hooks/lib/) plus a `{"type":"commonjs"}` package.json marker into their config
dirs where nothing ever invokes them — dead weight (#1821).

The installer's two hook-copy guards at bin/install.js were still on the legacy
hardcoded runtime-name list and never excluded Kilo or ZCode. Add
`&& !isKilo && !isZcode` to both (isZcode added to the install() runtimeFlags
destructure).

OpenCode — which #1821 also named — is deliberately NOT excluded: since the
issue was filed, #1914 shipped a native OpenCode plugin (plugins/gsd-core.js)
that spawns those exact staged hooks via OpenCode's event bus and requires both
the hook scripts and the CommonJS package.json marker. Excluding OpenCode would
regress #1914, so its hooks stay live. The genuinely-dead cases are Kilo & ZCode.

- bin/install.js: add `&& !isKilo && !isZcode` to the hooks/dist copy guard and
  the hooks/lib copy guard; document the OpenCode-vs-Kilo/ZCode split.
- tests/install-minimal-hooks.test.cjs: regression test asserting Kilo and ZCode
  receive no gsd-*.js/.sh hooks or hooks/lib, while OpenCode keeps its hooks +
  #1914 plugin and Claude keeps its hooks (over-exclusion guard).
- tests/fixtures/golden-install-parity/{kilo,zcode}.json: drop the 21 hooks/*
  entries and the package.json marker they no longer receive (opencode unchanged).

d671171698 feat(#1575): complete agent-converter descriptor cutover for copilot/antigravity + surface path parity
- Teach applySurface to build agentCtx (pathPrefix + attribution) and pass it
  to kind.stage() for agents kind, mirroring createRuntimeArtifactInstallPlan
  (ADR-1235 §1). Surface-path agents now receive path-rewrite + attribution +
  converter + normalize, matching install output byte-for-byte.

- Pass skills:'*' sentinel for agents staging when no surface state modifications
  exist, so ALL agents are staged (not just those referenced by _calls_agents_).

- Declare converted agents kind in copilot and antigravity capability.json;
  add to _DESCRIPTOR_AGENTS_RUNTIMES in bin/install.js.

- Handle copilot .agent.md filename rename in both _copyStaged (install path)
  and _syncGsdDir (surface path).

- Ship golden-parity harness (ADR-1235 §0): tests/issue-1575-agent-descriptor-
  parity.test.cjs asserts applySurface output is byte-identical to
  installRuntimeArtifacts for all 7 descriptor-driven runtimes, plus stale-
  cleanup convergence and prune data-loss coverage.

- Update ADR-1235 with cutover progress.

Cline remains deferred (rules-only local branch + local/global complication).

d6cf377064 fix(#1925): correct _isSkillsRuntime discriminator + zcode install contract
The descriptor-driven gate must treat a runtime as layout-driven when its scoped
artifactLayout is non-empty (any kind), not only when it has a skills kind —
windsurf's global layout is agents-only and is a legitimate layout-driven runtime.
Preserve the three legacy special-cased paths (opencode/kilo combined path,
claude-local copyWithPathReplacement).

zcode falls into the default package.json+hooks path (not in the CommonJS-mode
exclusion roster), so its install contract is packageJson: true — matching
observed install output. No runtime === 'zcode' branch is added (AC#3): zcode
gets the default by not being excluded.

50aaf09342 fix(#1925): make _isSkillsRuntime gate descriptor-driven so zcode installs skills
The legacy _isSkillsRuntime gate was a hardcoded isCodex || isCopilot || ...
roster; zcode was absent so the layout-driven skills-install path was skipped
(commands + agents installed, but no skills). Adding || isZcode would violate
AC#3 (no runtime === 'zcode' branches), so the gate is now derived from the
descriptor: a runtime takes the skills path iff its scoped artifactLayout
declares a skills kind. Behavior-preserving for all 15 existing runtimes
(verified by their install contracts); includes zcode (and any future skills
runtime) with zero per-runtime branches. opencode/kilo keep their specialized
combined path.

Regenerate the golden-install-parity fixtures: the non-zcode runtimes shift only
the shared model-catalog.json hash (zcode was added to the catalog); zcode now
includes its skills tree.

69b309e4e0 feat(#1925): add ZCode (Z.ai) as a pluggable runtime descriptor
Add ZCode as a first-party runtime via a declarative capability descriptor
(capabilities/zcode/capability.json) with zero hardcoded runtime === 'zcode'
branches — exercising the de-hardcoded, data-driven runtime path that 1.7.0
(ADR-1016 / ADR-1239) enables.

Descriptor (all axes sourced verbatim from zcode.z.ai docs):
- configHome ~/.zcode; nested skills + flat commands/agents; profile-marker install
- Claude-shaped skill format reuses convertClaudeCommandToClaudeSkill (no new converter)
- hostIntegration: declarative / slash-file / mcp / electron; dispatch background=false
  (foreground-only per docs); nested+maxDepth undocumented; passive model mode

Installer registration (data, not branches): --zcode flag, allRuntimes, runtimeMap,
interactive menu, --all list. getGlobalConfigDir + resolveRuntimeArtifactLayout +
ALLOWED_CONFIG_RUNTIMES + resolveInstallPlan all derive from the descriptor.

Revamped the brittle per-runtime golden-master tests to be count-agnostic,
descriptor-derived property tests (1.7.0 makes runtimes pluggable data, so pinning
frozen '15 runtime' snapshots is the wrong invariant): getdirname, label-policy,
config-adapter-registry (intent + install-plan golden master), capability-registry,
host-integration-descriptors (counts derive from curated maps). Adding a runtime
descriptor now extends coverage with zero edits to those suites.

Welcome banner, --zcode help, supported-runtimes how-to, and the host-integration
capability matrix (every axis cited) updated.
