fix(#1749): close epic #1702 audit gaps — drift-guard bin/install.js, ci-test-scope wiring, ADR divergence (#1751)
Post-merge coverage-audit follow-ups to epic #1702 (found by an independent gpt-5.5/high audit + adr-phase-coverage cross-reference). None are CRITICAL — the 9-rule enforcement shipped and works; these close completeness/integrity gaps between ADR-1703's promises and the as-built reality. 1. drift-guard bin/install.js scope (ADR-1703 L114-119): the drift guard covered src/runtime-homes.cts only; the ADR named bin/install.js too. Phase 6's glob expansion made bin/install.js a covered surface. Extended tests/portability-vocab-drift.test.cjs with TWO sound checks: (a) any bin/install.js top-level function that directly returns path.*() must be in PATH_RETURNING_FNS (tight, 0 FP — the body-contains heuristic is unsound here, ~33 FPs); (b) a curated two-way existence lock on the installer path helpers (catches a rename making a vocab entry stale; keeps the curation in sync with PATH_RETURNING_FNS). The residual new-resolver boundary (temp-var shape) is documented. 2. ci-test-scope wiring (the Phase 6 portability selection rule was ineffective): eslint-rules/ was not in the product-code prefix list, so an eslint-rules-only change set code_changed=false and CLEARED the matched tests (reproduced: targeted_tests=[]). Added eslint-rules/ to the prefix list and the P1-P4 RuleTester suites to the selection rule (it previously listed only P5/P6). Verified: code_changed=true, 11 tests selected. 3. ADR-1703 acceptance note amended to record the two further as-built divergences: the disable-ban shipped as an out-of-band test (not the specified local/no-portability-disable meta-rule — the test runs outside ESLint so it cannot be self-disabled, at least as strong); and the drift-guard bin/install.js scope resolution above. Adds the second production-code portability AST rule + the ADR-mandated glob expansion to bin/install.js and scripts/build-hooks.js. - eslint-rules/require-fs-op-fallback.cjs: flags an unguarded fs.rename / fs.renameSync (the atomic-publish primitive named first in DEFECT.WINDOWS-FS-OPS.symptom) that is NOT inside a try/catch whose handler references a transient errno ('EPERM'/'EBUSY'/'EACCES' or a *RETRY_ERRNOS set) AND NOT behind a Windows platform guard. A catch that silently swallows or cleans-up-and-rethrows without an errno check does NOT satisfy the defect's 'never silently swallow' clause. copyFile/unlink are deliberately not flagged (they are the fallback primitives per the defect's own fix-forward). Scope narrowed to rename per Phase 5's precision discipline; documented on #1740. - src/shell-command-projection.cts: export retryRenameSync(from, to) — the drop-in bounded-retry helper over the existing atomicRenameWithRetry. - 27 bare fs.renameSync sites across 11 modules routed through retryRenameSync (capability-lifecycle/lock/source, installer-migrations, milestone, phase, planning-workspace, roadmap-upgrade, runtime-hooks-surface, state, workstream). Idempotent on POSIX; resilient to AV/indexer transient locks on Windows. - eslint.config.mjs: register rule at error on src/**/*.cts; new focused portability-rules block covering bin/install.js + scripts/build-hooks.js (ADR-1703 L124-126 glob expansion — both files are compliant: zero rename violations). - tests: 15-case RuleTester suite; portability-rule-disable-ban extended (PROTECTED_RULES + scans bin/install.js/build-hooks.js with shebang handling); ci-test-scope portability-lint selection rule. - CONTEXT.md DEFECT.WINDOWS-FS-OPS predicate rewritten to point at the rule; docs/contributing/cross-platform-portability-rules.md reference + how-to. Closes #1740 * chore(#1740): backfill changeset pr:1742 * fix(#1740): tighten require-fs-op-fallback precision (codex review HIGH-1/HIGH-2) Addresses two false-negative findings from the codex (gpt-5.5/high) adversarial review of PR #1742: HIGH-1 — a catch that REFERENCES a transient errno but only rethrows (no retry/fallback) was marked compliant. The DEFECT.WINDOWS-FS-OPS fix-forward requires retry, not just recognition. Fix: catchHandlerHasRetrySignal now requires a loop `continue` backedge OR a `return <call>` delegation; a bare rethrow is flagged. The misleading `/* retry logic */` valid test is replaced with a real retry loop, and the rethrow-only shape is added as invalid. HIGH-2 — the nested-try ancestor walk treated an OUTER errno-catch as protecting the rename even when an INNER catch intercepted/swallowed the error (the outer catch is unreachable). Fix: isInsideTransientErrnoTryCatch now stops at the NEAREST enclosing TryStatement WITH A CATCH HANDLER whose block contains the rename (try-finally is skipped — it doesn't catch); outer catches are no longer consulted. The unsound nested-try valid test is converted to invalid, and a try-finally-skipped valid case is added. ci(scope): narrow #494 invariant — changed tests join windows lane, not full matrix
full_matrix fired on 15/15 sampled PRs because any tests/** change forced it, costing ~25 runner-minutes each. A changed test file now always joins the scoped windows lane (covering the #482 OS-specific failure class per-file) and still runs on ubuntu 22/24 via targeted_tests; the residual macOS / windows-node-22 cross-product is covered on every push to next. Also narrows WINDOWS_HINTS from 6 substrings (102/633 files, a ~10-minute scoped lane) to windows/win32/shell/path — the dropped hints (workflow, install, hook) are either platform-independent lint tests or already covered by fullMatrix rules. The PR Gate workflow's only job, size-check, labeled every PR with size/S–size/XL based on lines changed. fix(#837): three-dot diff in ci-test-scope so docs-only PRs skip the heavy matrix (#841)
CI test-scope detection diffed changed files with a two-dot `git diff --name-only base head`, where base is the moving tip of `next`. A PR branch cut from a slightly older `next` surfaced every product file `next` had gained since the merge-base, flipping product_changed/full_matrix and running the full Windows/macOS matrix + coverage on docs-only PRs. Switch to a three-dot `git diff --name-only base...head` (vs the merge-base), matching GitHub's PR "Files changed" semantics. Add a regression test that builds a stale-base topology, plus a guard test pinning `fetch-depth: 0` on the `changes` job (required for the merge-base to be locally available). feat(#764): skip cross-platform test matrix for docs-only and inert-CI PRs (#798)
test.yml had no paths filter and the ci-test-scope classifier treated docs/ and every .github/workflows/* as code_changed, so documentation edits and product-irrelevant automation tweaks still spun up the full Linux/Windows/macOS matrix. Narrow the heavy matrix to changes that can actually affect the product or the test pipeline. - ci-test-scope.cjs: drop docs/ from code_changed (docs-only -> full skip; the required-tests fan-in still reports green). Add src/ to code_changed (it was missing -> a source-only PR previously skipped all tests). Add INERT_WORKFLOWS allowlist + isInertCi() + an "inert CI" rule, and a product_changed output that gates the heavy test/coverage jobs. Fail-safe: any workflow not on the inert allowlist defaults to the full matrix. A module-load assertion throws if a PROTECTED_WORKFLOWS entry (test/install-smoke/mutation/security-scan/release) is ever added to the inert set, so a weakening edit fails CI loudly. - test.yml: keep the static 3-lane matrix (so the H1 shell-policy linter can still statically verify the Windows lane), gate test/coverage on product_changed, add a lightweight ubuntu-only test-inert job, and branch the required-tests fan-in on product_changed. - docs-required.yml: run docs-parity-live-registry (gated on docs/ changes) so pure-docs PRs still catch live-registry drift without the matrix. - tests: cover docs-only, inert-only, src/, pipeline, unknown-workflow fail-safe, mixed escalation, the code_changed=false -> no-lanes invariant, and protected- workflow tamper-evidence. Part 1 of 2 of the n/no-process-exit cleanup (umbrella #738): convert every process.exit() call in standalone scripts/** CLIs to the rule-compliant pattern. - New shared helper scripts/lib/cli-exit.cjs: ExitError(code,message) + runMain() which translates a thrown ExitError / returned number into process.exitCode (never process.exit()), flushing output and still firing process.on('exit'). - main()-based entrypoints: throw new ExitError(code) for errors, return <code> for verdicts; invoked via runMain(main). Child exit codes preserved via return. - top-level-only scripts: imperative body extracted into main() so mid-flow aborts (throw ExitError) actually halt; pure consts/helpers stay at module scope. - diff-touches-shipped-paths.cjs: stdin event handling restructured to an async read so the whole flow runs under runMain; uncaughtException/unhandledRejection nets replaced by an in-band catch that preserves EXIT_ERROR=2. Exit codes verified unchanged for every converted script (success/error/help and the 0/1/2 semantic codes in diff-touches). Removes dead imports/vars, unused functions, redundant regex/string escapes, and stale eslint-disable directives; converts unused `catch (_e)` to optional catch binding (src/*.cts). No behavior change. Lint 345→125 warnings (0 errors); deferred categories (n/no-process-exit, test-sleeps, control-regex) tracked in #732 for follow-up. fix(#670): self-healing recovery for installer-migration checksum drift (#675)
Editing the body of an already-released installer migration drifts its computed checksum (it hashes plan.toString()). The integrity guard then hard-aborted every prior install on upgrade with "applied migration checksum changed" — a 100% reproducible blocker (v1.3.0, all platforms). Already-applied migrations are filtered out of `pending` and never re-run, so a drifted checksum is functionally inert. ADR-0008 anticipates checksum-mismatch state as something the install-state layer must handle gracefully (plan -> apply -> recover/report), not abort on. This supersedes the published-checksum allowlist merged in #674 (per-release maintenance debt — every historical checksum hand-pinned, still throws for any unregistered value) with a general, self-healing recovery: - Replace the throwing guard with non-fatal `collectAppliedChecksumDrift`, surfaced on `plan.checksumDrift`. - Reconcile drifted stored checksums durably on the next state write (`reconcileDriftedChecksums`), idempotently (no perpetual writes). - Relocate the "shipped migration bodies are immutable" rule to a CI baseline test that locks every shipped migration's checksum and fails on body drift — where #615 should have been caught, instead of blocking users. * chore(#604): rename get-shit-done/ runtime directory to gsd-core/ Renames the installed runtime directory `get-shit-done/` to `gsd-core/` so the on-disk name matches the package (`@opengsd/gsd-core`), repo, and binary (`gsd-tools`). The npm package name and binary are unchanged; npx/npm consumers are unaffected. Mechanical (bulk, ~90% of the diff): - `git mv get-shit-done gsd-core` - Swept path/identifier references across the repo via `perl -pe 's/get-shit-done(?!-\w)/gsd-core/g'`. The negative lookahead preserves the five legitimate slug variants that are NOT the directory: get-shit-done-{OLD,cc,classic,cli,redux} (old package/repo names). - Build/manifest wiring: package.json (bin, files, coverage globs), tsconfig.build.json (outDir), ~86 .gitignore build-output entries, stryker.config.mjs, scan-ignore files, install.js path strings. - Frozen (not rewritten): CHANGELOG.md history; translated docs (README.<locale>.md and docs/{ja-JP,ko-KR,pt-BR,zh-CN}/). New logic (review here): - src/installer-migrations/003-rename-get-shit-done-to-gsd-core.cts: a proper ADR-0008 installer migration. On upgrade it walks the legacy `~/.claude/get-shit-done/` tree, classifies each file via the prior install manifest, and emits remove-managed / backup-and-remove for managed files while PRESERVING unknown user-added files. Symlink-safe (skips a symlinked root and symlinked entries; bounds-checks every path under configDir). The framework rolls back on install failure. Emptied dirs may remain (framework has no recursive dir-removal primitive) — documented. - scripts/lint-legacy-dir-name.cjs: CI regression guard forbidding the bare `get-shit-done` directory token (split token to avoid self-match; case- insensitive; `(?!-\w)` lookahead allows the slug variants; allowlists CHANGELOG, translated docs, and `gsd-allow-legacy-name` marker lines). Wired into the lint-tests CI job. - Restored scripts/lint-package-identity-drift.cjs detection regexes (the mechanical sweep had wrongly rewritten the old-name patterns it exists to detect) and marked them as intentional legacy references. - TDD tests for the migration and the guard; do.md slash-command guard regex tightened so a `/gsd-core/bin` path segment is not mistaken for a command; changeset + docs/installer-migrations.md row added. Breaking: the installed runtime path moves `~/.claude/get-shit-done/` -> `~/.claude/gsd-core/`. Migration 003 removes the stale legacy dir's managed files (preserving user files) on upgrade. Users with custom hooks/configs hardcoding the old path must update them. Root cause: `npm ci --dry-run` (the repo's lockfile health check) RUNS the `prepare` script, but in dry-run the devDependencies aren't installed, so `tsc` is not found (exit 127) and the check reports a misleading "out of sync". `prepare` is the wrong hook for a build needing a devDep. Replace it with `prepack` (runs only on pack/publish, when node_modules exists) for the tarball path, and build the artifact inside scripts/run-tests.cjs (build-if-missing) for the test path — the universal chokepoint every CI test invocation funnels through, including the direct `node run-tests.cjs --files-from` step that bypasses npm lifecycle hooks. The guard is a no-op once built, so the run-tests harness test is unaffected. 2. The Stryker mutation gate ran only 1 test against semver-compare (~0% score, 71/71 mutants surviving) — a Stryker test-selection problem orthogonal to the build migration, and raising the score needs property tests (ADR-456). Revert the mutation.yml src wiring; mutation coverage for src-authored modules is a separate follow-up tracked in #537. (The deletion of the gitignored top-level .cjs does not match the workflow's `bin/lib/**/*.cjs` git pathspec, so the gate skips cleanly.) Verified: clean-room `npm ci --dry-run` exits 0; deleting the artifact then running a suite rebuilds it; run-tests harness 22/22 green; `npm pack` includes the built artifact via prepack. classify() under-approximated breakable checks, so scoped PRs skipped the check their diff would break and regressions reached next (#484 docs-parity, #482 windows-22 EBUSY). Fail-safe widen: any tests/** change forces full_matrix (OS-specific test failures); any docs/**, commands/**, agents/** change marks code_changed and selects docs-parity-live-registry (its runtime inputs). Synthetic tests 2–7 pass; baseline test is intentionally RED (37 violations: 28 in test.yml, 9 in install-smoke.yml — all macos/windows lanes using shell: bash instead of native zsh/pwsh). Adds js-yaml@4.1.1 as devDependency for YAML parsing. * fix(#431): switch ubuntu/windows lanes to native shells; extract bash-isms to Node Remove all explicit shell: bash pins from ubuntu-only jobs (changes, lint-tests, coverage, required-tests, smoke-unpacked) — ubuntu runner default is bash, which is both H1-compliant and the runner default, making the pin redundant.
