test(#4523): migrate config/env/locking/perf batch to named timeout constants (#4673)
Batch 12 of the ad hoc timeout literal migration (epic #4445). Replaces every bare numeric timeout/timeoutMs object-literal property in tests/check-env.test.cjs, tests/config-get-default.test.cjs, tests/federated-config.test.cjs, tests/gsd-check-update-worker-platform-gate.test.cjs, tests/gsd-mcp-server-bin.test.cjs, tests/health-validation.test.cjs, tests/locking-bugs-1909-1916-1925-1927.test.cjs, tests/perf-316-state-lock-buffer-alloc.test.cjs, tests/perf-317-context-monitor-fs.test.cjs, and tests/pi-config-dir-env-override.test.cjs with a named constant, per eslint-rules/no-adhoc-timeout-literal.cjs. Removes these 10 files from the rule's allowlist. Ground truth via eslint matched the issue's stated 26 sites across 10 files exactly. Reuses PROBE_TIMEOUT_MS, GENERATOR_SCRIPT_TIMEOUT_MS, GSD_TOOLS_CLI_MODERATE_TIMEOUT_MS, and INSTALL_TIMEOUT_MS across 4 files. No new shared constants needed -- every recurring value across files was independently verified to be a genuinely different operation class, per this migration's standing rule that numeric coincidence is never identity. Adds 11 new file-local constants, three of which are not real subprocess timeouts at all (a config-merge fixture value, and two node:test per-test timeout options bounding ReDoS/lock-retry regression backstops). Per the issue's explicit mandate, gsd-check-update-worker-platform-gate.test.cjs now imports (read-only) NPM_VIEW_TIMEOUT_MS from gsd-core/bin/check-latest-version.cjs for disclosure -- this file and that production module once independently guessed the same 15000ms value, causing the PR #4428 Windows double-SIGKILL collision. No site in this file's current bare literals actually wraps a live npm-view call needing margin arithmetic, so the import documents the historical relationship honestly rather than fabricating a computation. enhance(#3871): the state transaction — mandatory snapshot, open()/rebuild() (#3874)
* test(#3871): failing-first regressions for the dropped curated progress block Pins ADR-3473 §8.6 / #3756 at the consumer's output: state record-session and state add-decision on an archived-milestone project drop the curated progress frontmatter entirely, exit 0, and report nothing. Reproduced against the real CLI before writing the tests, not inferred from the issue text. Also adds the unit-level probe that applyStatePreservation's preserve-always row is inert on a resyncing write, and an over-preservation guard that an empty project is never inflated. Refs #3871 * feat(#3871): make the STATE.md pre-write snapshot mandatory via open()/rebuild() ADR-3473 §8.6. StatePreservationInput's nullable preFm and the always-present preFmSnapshot were the same extractFrontmatter call, one of them nulled on resync — a policy flag baked into a snapshot. Both collapse into a single StateTransaction whose snapshot cannot be absent: openStateTransaction() applies preservation, rebuildStateTransaction() does not, and both carry the snapshot because the reporting phase needs it either way. An absent snapshot is now a construction failure; an empty one stays legal, because that is what a document with no parseable frontmatter honestly has. writeStateMd requires a rebuild transaction, which types ADR-3408 §8.3's closed exception list at both call sites (state sync, health --repair) instead of matching them as strings in a ratcheted baseline. Fixes the dropped curated progress block: an all-zero or absent derived total set is an unmeasured scan, not a measurement, so the curated block stands. Also fixes two defects surfaced while building — preserve-always reported a mutation even when it restored an identical value, and it re-entered the curated object by reference, which would alias the snapshot the next phase diffs against. Refs #3871 * fix(#3871): close the three remaining subsumed defects and restore the arm the type does not replace Review of the first two commits found four things. The guard shrink deleted the seam-bypass axis whole, but only its writeStateMd( arm became redundant. Its other arm catches a call site re-assembling syncStateFrontmatter + applyPostSyncPreservation instead of the owned composition, which the transaction type does not make unrepresentable and which #3469 found live. Restored as findCompositionBypasses, terminal rather than ratcheted. Three of the four issues this phase claims were untouched. All three are the epic's own shape and are fixed at the seam: current_phase_name is reasserted from the curated value when the caller names none, and cmdStateJson stops carrying a hand-maintained list parallel to FIELD_CLASSIFICATION and projects it instead. The construction failure that is the point of this phase had no test. Every enumerated matrix row now has one, including the measured-versus-unmeasured coercion boundary and a seeded property that no curated key is ever dropped. ADR-3473 §8.6 said the guard 'keeps only its raw-write check'. Verified against next: there was no raw-write check, and four other checks it does not name. Amended in place with the evidence. ARCHITECTURE.md separately advertised a preservation policy the code had deleted. Refs #3871 * fix(#3871): do not let the unmeasured-scan rule block an explicitly-requested resync The remote matrix caught over-preservation, the failure this phase's own negative space says must not happen. state update Progress re-derives the block from the body the caller just rewrote; on a project with no phase dirs the derivation yields zero totals, the unmeasured rule read that as 'the scan measured nothing', and the stale curated percent was restored over the resync the user asked for. preserve-always already said what the missing condition was: never overwrite unless the caller explicitly names this field. explicitProgressField carries it and is derived from shouldResyncStateProgress, not set by hand at a call site, so it cannot drift from what the caller asked for. Two defects found in the same mechanism and fixed with it. readModifyWriteStateMd enumerates its option keys, so a new option was silently dropped rather than rejected. And the raw-write axis captured its first argument up to the first comma, which lands inside a nested path.join, so a write to a STATE.md literal was invisible to it — the prove-it-can-fail test caught that one immediately. No test assertion was weakened; all three frontmatter rows encode #3242, #1969 B3 and #1972 and stand unchanged. Refs #3871 * docs(#3871): record why the raw-write check is kept, not why it was named The amendment justified findRawStateWrites as 'written because §8.6 requires it to exist', which is cargo-culting the contract and would have been the wrong reason to keep anything. The real reason is that writeStateMd acquires the STATE.md lockfile and a raw fs.writeFileSync acquires nothing, so this is a lock bypass and lost-update is the #500/#905/#1230 family — and after this phase it is the one reachable path into the file that nothing else covers. Also records why ADR-3408 §8.6's deletion of the 'clear' policy is not the precedent it looks like: 'clear' was dead vocabulary in a closed enum, this is coverage of a reachable path. test: stabilize perf-316 lock-holder holdMs race under load
Worker A (lock holder) used holdMs=1000 as a safety cap on its
Atomics.wait for the writer's contention signal. Under container load
(full suite, node24) Worker B's spawn + require('state.cjs') + stub
installation can exceed 1s, so A's wait timed out and removed the lock
before B ever contended. B's first atomic-create then succeeded
(lockAttempts:1), failing the retry-path witness and red-flagging the
gsd-test gate on otherwise-green branches.
The handshake is the real release trigger; holdMs is only a safety cap
for a dead/hung writer, so it must be large enough to never elapse
during B's spawn+init. Bump to 30s (bounded; afterEach terminate()s A
on the normal path, so no added latency) and widen the per-test timeout
to 15s for spawn headroom under heavy parallel load.

fix(test): make perf-316 lock-contention deterministic via release handshake
The perf-316 state-lock test released the held lock on a fixed 1000ms timer, then asserted the SUT had contended (lockAttempts >= 2). On a slow/loaded runner the SUT worker's spawn+init exceeded the timer, so it acquired the lock on the first try (lockAttempts:1) and the test failed intermittently (observed on linux-node22 while linux-node24 passed). The holder now releases only when the writer signals its first FAILED lock attempt (via a shared SharedArrayBuffer + Atomics), so a retry is guaranteed regardless of worker-spawn latency; holdMs becomes a safety cap. Surfaced by the #2009 gsd-test run. |

fix(#1051): force-exit + per-chunk timeout for the windows full-test lane; close leaked test handles (#1054)
The `full test (windows-latest, 22)` job intermittently got CANCELLED at its 20m wall-clock cap with no failed test step — a false-negative gate (recurrence of #869). Root cause: a unit test leaves an open event-loop handle, so the chunk's `node --test` child hangs ~150s on Windows after its last test prints; two such stalls push the already-~13m job past 20m. Fix (defense in depth): - run-tests.cjs: pass --test-force-exit (Node >=22; engines requires >=22.0.0) so the runner exits once all tests finish regardless of lingering handles — the durable backstop. Account for the flag in the argv-length ceiling. - run-tests.cjs: add a per-chunk execFileSync timeout (default 600000ms, env RUN_TESTS_CHUNK_TIMEOUT_MS) that fails loudly with a diagnostic naming the chunk's files, so a hung chunk can never silently eat the job budget. - perf-316 test: terminate both Worker threads on all paths (afterEach + finally) so they cannot outlive the test. - locking-bugs test: kill spawned children in a finally that wraps the whole spawn -> waitFor -> barrier-release -> Promise.all sequence, so a barrier timeout no longer leaks live child processes. - Refresh the stale synckit comment (synckit/SDK bridge was removed). Regression tests in run-tests-harness: a hung chunk hits the per-chunk timeout and fails with a clear message; force-exit lets a chunk with a leaked handle exit cleanly. * chore(#604): rename get-shit-done/ runtime directory to gsd-core/ Renames the installed runtime directory `get-shit-done/` to `gsd-core/` so the on-disk name matches the package (`@opengsd/gsd-core`), repo, and binary (`gsd-tools`). The npm package name and binary are unchanged; npx/npm consumers are unaffected. Mechanical (bulk, ~90% of the diff): - `git mv get-shit-done gsd-core` - Swept path/identifier references across the repo via `perl -pe 's/get-shit-done(?!-\w)/gsd-core/g'`. The negative lookahead preserves the five legitimate slug variants that are NOT the directory: get-shit-done-{OLD,cc,classic,cli,redux} (old package/repo names). - Build/manifest wiring: package.json (bin, files, coverage globs), tsconfig.build.json (outDir), ~86 .gitignore build-output entries, stryker.config.mjs, scan-ignore files, install.js path strings. - Frozen (not rewritten): CHANGELOG.md history; translated docs (README.<locale>.md and docs/{ja-JP,ko-KR,pt-BR,zh-CN}/). New logic (review here): - src/installer-migrations/003-rename-get-shit-done-to-gsd-core.cts: a proper ADR-0008 installer migration. On upgrade it walks the legacy `~/.claude/get-shit-done/` tree, classifies each file via the prior install manifest, and emits remove-managed / backup-and-remove for managed files while PRESERVING unknown user-added files. Symlink-safe (skips a symlinked root and symlinked entries; bounds-checks every path under configDir). The framework rolls back on install failure. chore(#597): replace count-based ratchet guards with AST lint + named-set allowlists (#603)
The windows-test-parity ratchet greps test source for fs.rmSync-without-
maxRetries (and six other Windows-portability anti-patterns), failing when an
integer offender COUNT exceeds a frozen baseline (rmSync: 95). A count ratchet
is a Goodhart metric: fixing one offender and adding another keeps the count
constant, so a new defect slips through green. Replace it — and every other
count ratchet in the repo — with a layered, masking-proof design.
Behavioral seam test
- tests/helpers-cleanup.test.cjs proves helpers.cleanup() carries the Windows
EBUSY retry budget. cleanup() delegates retries to Node's fs.rmSync via
maxRetries (it owns no loop), so the test asserts the option contract
(recursive/force/maxRetries>0/retryDelay>0) + real-FS removal + the cwd-guard,
rather than a loop that does not exist. The EBUSY risk is now tested ONCE at
the helper, not approximated textually at every call site.
Write-time ESLint rule (AST-accurate, replaces the grep)
- eslint-rules/no-raw-rmsync-in-tests.cjs (error in tests/**/*.test.cjs) bans
raw fs.rmSync, steering to cleanup(). Catches member, computed (fs['rmSync']),
destructured and aliased forms; escape hatch is inline

- Migrated 336 raw fs.rmSync teardown calls across ~116 test files to cleanup().
~18 genuinely load-bearing sites (mid-test SUT/fault-injection removals,
error-swallowing or name-colliding local teardown helpers) keep the raw call
with an inline eslint-disable + reason.
Shared anti-ratchet primitive
- scripts/lib/allowlist-ratchet.cjs:
- assertWithinAllowlist: fails on NOVEL ids (new offender introduced) AND on
STALE ids (a known offender was fixed but not pruned) — identity, not count,
and a ratchet DOWN toward zero.
- assertTightCeiling: a size/length budget whose ceiling must stay within a
grace band of the high-water mark, so budgets may only tighten, never creep.
Ratchets converted onto the primitive
- windows-test-parity-guard.test.cjs: rmSync rule deleted (now ESLint-enforced);
the remaining six patterns moved from integer baselines to named-set
allowlists with ratchet-down.
- scripts/lint-test-file-count.{cjs,allowlist.json}: per-module integer counts →
named filename sets (closes the swap-a-file-keep-the-count blind spot); a
module dropping under cap now FAILS to force pruning its allowlist entry.
- enh-2790 skill-count `<= 63` → named skill allowlist (ratchets toward ~58).
Size budgets hardened (tighten-only)
- agent-size / workflow-size / feat-3039 help-tiered: ceilings lowered to the
current high-water mark and an assertTightCeiling anti-creep check added per
tier. Fixed external-contract limits (description ≤100 chars, agent ≤100 KB)
are intentionally left as-is — they are not grandfathered creeping budgets.
No user-facing behavior change (tests + tooling only); no USER_FACING_PREFIXES
touched, so no changeset fragment is required.

test(#432): make perf-316/perf-407 lock-race tests deterministic (#450)
The perf-316 and perf-407 regression tests had two race-driven failure modes:
1. False-fail: setTimeout(80) before assert.ok(fs.existsSync(lockPath)) could
fire before Worker A finished writing the lock file under CI load. The
handoff noted this fired on origin/next's coverage job.
2. False-pass (latent): if Worker B raced past Worker A's release before
retrying, sabCount === 1 from the no-retry success path matched what
the PRE-FIX buggy code produced (one SAB for the single successful
open/write). The existing test had no witness for retry-path coverage,
violating test-rigor Contract 4 (exercise the path you claim to cover).
Fix (test-only):
- Replace setTimeout(80) with await-{pid}-message synchronization. Worker A
posts {pid} AFTER fs.writeFileSync/openSync returns (single-thread source
order within the worker), so by the time the parent receives it the lock
file exists on disk. The MessagePort buffers messages posted before the
parent attaches its listener, so there is no listener-race.

- Add a 5000ms safety timeout on the lock-written signal so a hung Holder
worker surfaces as a specific error, not a generic test-timeout.
- Add a fs.openSync/fs.writeFileSync stub in Worker B that counts atomic-
create attempts (O_CREAT|O_EXCL for perf-316 / { flag: 'wx' } for perf-407).
Assert lockAttempts >= 2 to prove the SUT entered the retry loop. This
closes the Contract-4 hole: sabCount === 1 now discriminates pre-fix
(sabCount === lockAttempts) from post-fix (sabCount === 1, hoisted).
- Bump holdMs from 400ms to 1000ms to guarantee >=4 retries (perf-316,
200ms+jitter delay) or >=9 retries (perf-407, 100ms delay) on the
slowest CI worker. Test wall time grows ~600ms; well under the existing
8000ms timeout.

acquireStateLock was allocating a fresh SharedArrayBuffer on every retry iteration via Atomics.wait(new Int32Array(new SharedArrayBuffer(4)), ...). The buffer is never mutated and never escapes, so hoisting it before the loop is a provably-equivalent transformation — Atomics.wait always sees value 0 whether the buffer is fresh or reused.
