* fix(#1882): distinguish unterminated frontmatter from absent frontmatter
extractFrontmatter returned {} both for a document with no frontmatter and for
one whose fence was opened and never closed, so a file truncated mid-write was
byte-identical to a legitimate no-metadata file. Verified live through
`gsd-tools frontmatter get`: both printed {} with exit 0 and nothing on stderr.
Per ADR-1411's "corrupt is not absent" amendment the {} return is preserved
exactly -- no caller may break -- and the cause is surfaced out-of-band as a
deduplicated, unconditional stderr diagnostic. That mechanism lands as a shared
leaf module rather than a per-site copy because three sibling findings in the
same epic need it identically; four hand-rolled copies of one behaviour is the
generative-fix-divergence defect class.
The discriminator is deliberately not "opened but never closed". A Markdown
document whose first line is a thematic break takes that exact branch, so
flagging on the missing fence alone reports corruption on good Markdown -- the
failure mode this class of check has shipped with before. The unterminated
region is instead run through extractFrontmatter's own parser (extracted as
parseYamlRegion so the probe and the real parse can never diverge) and reported
only when it yields at least one key.
Also folds an inline defect found while working: src/config-loader.cts carried
two NUL bytes in the JSDoc added by this epic's Phase 1 (

* fix(#1778): use 1.6 named-flag frontmatter.set form in thread workflow The thread workflow's CLOSE and RESUME branches called frontmatter.set with the pre-1.6 fully-positional shape (frontmatter.set <file> <field> <value>). Since 1.6 the dispatcher (gsd-tools.cjs) parses the file positionally and reads field/value from the named flags --field/--value via parseNamedArgs; the positional form leaves field/value undefined, cmdFrontmatterSet errors 'file, field, and value required', and the status/updated writes are silently skipped. Closing a thread never marked it status: resolved and resuming never marked it status: in_progress. Switch all four sites (CLOSE status+updated, RESUME status+updated) to the 1.6 hybrid form that verify-work.md already uses: frontmatter.set <file> --field <field> --value <value> Add a regression test with three guards: (1) behavioral — the named-flag form writes the field while the positional form errors with the documented message and does not mutate the file; (2) workflow parity — no workflow under gsd-core/workflows/ emits the positional form, so a future edit that reintroduces it anywhere fails CI; (3) thread-specific — CLOSE writes status: resolved and RESUME writes status: in_progress via the named flags. * docs(#1778): add changeset fragment for thread workflow frontmatter fix * docs(#1778): fix unclosed inline-code backtick in changeset fragment * fix(#1778): move regression into owning test + regen baselines lint-regression-test-names rejects new bug-NNNN-*.test.cjs files; move the #1778 regression (behavioral named-vs-positional + workflow-parity scan + thread CLOSE/RESUME assertions) into tests/frontmatter-cli.test.cjs, the canonical home for frontmatter CLI regressions, and delete the standalone file. frontmatter-cli.test.cjs already carries the allow-test-rule exemption for workflow .md content tests. gsd-core/workflows/thread.md ships to every runtime and is size-tracked, so recapture the 16 golden-install-parity fixtures (thread.md hash) and the per-file workflow size baseline (thread.md 12400 -> 12464) via UPDATE_GOLDEN=1 and npm run size:baseline. |

* fix(#1660): fail-closed frontmatter set of object-list fields instead of silent no-op cmdFrontmatterSet reported {updated:true} even when spliceFrontmatter returned the content unchanged, which happened whenever the new value's extractFrontmatter projection equalled the original's — notably for object-list fields like must_haves, whose {path,provides} items flatten to scalar strings under the lossy parser. Detect a no-op (newContent === content) for a dict-valued field and surface an error directing the user to edit the file directly, instead of silently accepting a no-op set. Scalars and scalar arrays round-trip faithfully, so idempotent sets of those are intentionally NOT flagged (two precision regression tests lock this). Folded into frontmatter-cli.test.cjs. * chore(#1660): backfill changeset pr ref to 1664 * refactor(#1660): extract noOpObjectListSetError as pure tested helper (Stryker coverage) cmdFrontmatterSet is not in Stryker's property/unit test set, so the inline no-op detection added survivors that dropped the frontmatter module below its 62% mutation threshold. Extract the detection into a pure exported helper noOpObjectListSetError and unit-test every branch directly (changed content, scalar, scalar-array, null, dict no-op). cmdFrontmatterSet now calls the helper. Same pattern as the #1572 spliceFrontmatter coverage fix. |

fix(#1572): preserve must_haves object-lists across frontmatter set/merge (#1656)
* fix(#1572): preserve must_haves object-lists across frontmatter set/merge spliceFrontmatter round-tripped the WHOLE frontmatter through extractFrontmatter (a scalar-only parser) then reconstructFrontmatter (a lossy serializer), so any must_haves object-list — artifacts {path, provides}, prohibitions {statement, status} — was flattened to scalar strings and re-emitted as a malformed inline array whenever an UNRELATED field changed, silently dropping every provides:/ status: value. The write now preserves the original raw text for any top-level key whose value is structurally unchanged between the original parse and the new object (generalizing the existing whole-document no-op guard to per-key fidelity), and regenerates only the key that actually changed. The key set is still defined by newObj (the cmdSet/cmdMerge flow always passes the full merged object). spliceFrontmatter's only callers are cmdFrontmatterSet/Merge — the STATE.md read-modify-write family calls reconstructFrontmatter directly and is unaffected. Regression cases folded into tests/frontmatter-cli.test.cjs: artifacts/prohibitions object-lists survive set and merge; idempotent on repeat sets. Asserted via parseMustHavesBlock (the structure-preserving parser). * chore(#1572): backfill changeset pr ref to 1656 * fix(#1572): fail-closed when set/merge would emit [object Object] (codex review) Adversarial review (codex, gpt-5.5/high) flagged that directly setting a must_haves object-list (a CHANGED key) still routed through the lossy reconstructFrontmatter, emitting literal "[object Object]" and destroying the data. The reported case (mutating an UNRELATED field) was already fixed by per-key raw-text preservation, but the changed-object-list path was still silently lossy. Add fail-closed: when a regenerated key's text contains the "[object Object]" sentinel, spliceFrontmatter throws — cmdFrontmatterSet/Merge error out WITHOUT writing, directing the user to edit the file directly. The no-frontmatter (generate-from-scratch) path is guarded the same way. Adds a test that a refused set leaves the file unchanged and the original object-list intact. Codex finding #2 (a contrived flattened-projection no-op) is a deeper limitation noted in the PR — non-destructive, and the fail-closed message already directs users to edit object-list blocks directly. * test(#1572): add spliceFrontmatter per-key preservation + fail-closed unit coverage Stryker mutates gsd-core/bin/lib/frontmatter.cjs against tests/frontmatter.{property,unit}.test.cjs (MinScore 62). The #1572 regression cases live in frontmatter-cli.test.cjs, which is NOT in Stryker's test set, so the new functions (sliceTopLevelFrontmatterSegments, the per-key preserve/regenerate/drop/append loop, regenerateFrontmatterKey's [object Object] fail-closed) had surviving mutants that dropped the module below threshold. Add unit-level coverage in frontmatter.unit.test.cjs exercising every new branch directly via spliceFrontmatter: unchanged object-list preserved (provides survives) when a scalar sibling changes; changed scalar regenerates only that key; orphan keys dropped; new keys appended; indented nested block stays attached to its parent key; whole-document no-op returns input verbatim; both fail-closed paths (changed object-list + no-frontmatter) throw. |

* chore(#604): rename get-shit-done/ runtime directory to gsd-core/ Renames the installed runtime directory `get-shit-done/` to `gsd-core/` so the on-disk name matches the package (`@opengsd/gsd-core`), repo, and binary (`gsd-tools`). The npm package name and binary are unchanged; npx/npm consumers are unaffected. Mechanical (bulk, ~90% of the diff): - `git mv get-shit-done gsd-core` - Swept path/identifier references across the repo via `perl -pe 's/get-shit-done(?!-\w)/gsd-core/g'`. The negative lookahead preserves the five legitimate slug variants that are NOT the directory: get-shit-done-{OLD,cc,classic,cli,redux} (old package/repo names). - Build/manifest wiring: package.json (bin, files, coverage globs), tsconfig.build.json (outDir), ~86 .gitignore build-output entries, stryker.config.mjs, scan-ignore files, install.js path strings. - Frozen (not rewritten): CHANGELOG.md history; translated docs (README.<locale>.md and docs/{ja-JP,ko-KR,pt-BR,zh-CN}/). New logic (review here): - src/installer-migrations/003-rename-get-shit-done-to-gsd-core.cts: a proper ADR-0008 installer migration. On upgrade it walks the legacy `~/.claude/get-shit-done/` tree, classifies each file via the prior install manifest, and emits remove-managed / backup-and-remove for managed files while PRESERVING unknown user-added files. Symlink-safe (skips a symlinked root and symlinked entries; bounds-checks every path under configDir). The framework rolls back on install failure. Emptied dirs may remain (framework has no recursive dir-removal primitive) — documented. - scripts/lint-legacy-dir-name.cjs: CI regression guard forbidding the bare `get-shit-done` directory token (split token to avoid self-match; case- insensitive; `(?!-\w)` lookahead allows the slug variants; allowlists CHANGELOG, translated docs, and `gsd-allow-legacy-name` marker lines). Wired into the lint-tests CI job. - Restored scripts/lint-package-identity-drift.cjs detection regexes (the mechanical sweep had wrongly rewritten the old-name patterns it exists to detect) and marked them as intentional legacy references. - TDD tests for the migration and the guard; do.md slash-command guard regex tightened so a `/gsd-core/bin` path segment is not mistaken for a command; changeset + docs/installer-migrations.md row added. Breaking: the installed runtime path moves `~/.claude/get-shit-done/` -> `~/.claude/gsd-core/`. Migration 003 removes the stale legacy dir's managed files (preserving user files) on upgrade. Users with custom hooks/configs hardcoding the old path must update them. fix(tests): use array form for space-containing paths in CLI invocations
On machines where os.tmpdir() returns a path with a space (e.g. /Volumes/Mini Me/tmp), runGsdTools() string args were whitespace-split by the helper tokeniser, truncating paths at the first space. Switch all calls that embed a dynamic path into the argument list to the array form of runGsdTools() so execFileSync receives each path as a single argv slot. * feat(#2982): extend no-source-grep lint to catch var-binding readFileSync.includes() The base lint (scripts/lint-no-source-grep.cjs) only catches readFileSync(...).<text-method>() chained directly. The much more common var-binding form escapes it: const src = fs.readFileSync(p, 'utf8'); // 50 lines later if (src.includes('foo')) {} // ← still grep, lint missed it Scan of the test suite found ~141 files using this pattern. Implementation built TDD per #2982 with structured-IR assertions: scripts/lint-no-source-grep-extras.cjs - detectVarBindingViolations(src) — pure detector, two passes: pass 1 collects vars bound from readFileSync, pass 2 finds any <var>.<includes|startsWith|endsWith|match|search>( on those vars. - detectWrappedAssertOkMatch(src) — flags assert.ok(<expr>.match(...)) which escapes the assert.match rule. - VIOLATION enum exposes stable codes for tests to assert on. scripts/lint-no-source-grep.cjs - Wires the new detectors into the existing per-file check; one additional violation row per file with the first 3 sample tokens. tests/bug-2982-lint-var-binding.test.cjs - 13 tests, all assertions on typed VIOLATION enum / structured records. - Utility functions in codex-config and security-scan retain try/finally
as that is appropriate for per-function resource guards, not lifecycle hooks

* fix(security): allowlist verify.test.cjs in prompt-injection scanner
tests/verify.test.cjs uses <human>...</human> as GSD phase task-type
XML (meaning "a human should verify this step"), which matches the
scanner's fake-message-boundary pattern for LLM APIs. This is a
false positive — add it to the allowlist alongside the other test files
that legitimately contain injection-adjacent patterns.
