* chore(#604): rename get-shit-done/ runtime directory to gsd-core/ Renames the installed runtime directory `get-shit-done/` to `gsd-core/` so the on-disk name matches the package (`@opengsd/gsd-core`), repo, and binary (`gsd-tools`). The npm package name and binary are unchanged; npx/npm consumers are unaffected. Mechanical (bulk, ~90% of the diff): - `git mv get-shit-done gsd-core` - Swept path/identifier references across the repo via `perl -pe 's/get-shit-done(?!-\w)/gsd-core/g'`. The negative lookahead preserves the five legitimate slug variants that are NOT the directory: get-shit-done-{OLD,cc,classic,cli,redux} (old package/repo names). - Build/manifest wiring: package.json (bin, files, coverage globs), tsconfig.build.json (outDir), ~86 .gitignore build-output entries, stryker.config.mjs, scan-ignore files, install.js path strings. - Frozen (not rewritten): CHANGELOG.md history; translated docs (README.<locale>.md and docs/{ja-JP,ko-KR,pt-BR,zh-CN}/). New logic (review here): - src/installer-migrations/003-rename-get-shit-done-to-gsd-core.cts: a proper ADR-0008 installer migration. On upgrade it walks the legacy `~/.claude/get-shit-done/` tree, classifies each file via the prior install manifest, and emits remove-managed / backup-and-remove for managed files while PRESERVING unknown user-added files. Symlink-safe (skips a symlinked root and symlinked entries; bounds-checks every path under configDir). The framework rolls back on install failure. Emptied dirs may remain (framework has no recursive dir-removal primitive) — documented. - scripts/lint-legacy-dir-name.cjs: CI regression guard forbidding the bare `get-shit-done` directory token (split token to avoid self-match; case- insensitive; `(?!-\w)` lookahead allows the slug variants; allowlists CHANGELOG, translated docs, and `gsd-allow-legacy-name` marker lines). Wired into the lint-tests CI job. - Restored scripts/lint-package-identity-drift.cjs detection regexes (the mechanical sweep had wrongly rewritten the old-name patterns it exists to detect) and marked them as intentional legacy references. - TDD tests for the migration and the guard; do.md slash-command guard regex tightened so a `/gsd-core/bin` path segment is not mistaken for a command; changeset + docs/installer-migrations.md row added. Breaking: the installed runtime path moves `~/.claude/get-shit-done/` -> `~/.claude/gsd-core/`. Migration 003 removes the stale legacy dir's managed files (preserving user files) on upgrade. Users with custom hooks/configs hardcoding the old path must update them. chore(#597): replace count-based ratchet guards with AST lint + named-set allowlists (#603)
The windows-test-parity ratchet greps test source for fs.rmSync-without-
maxRetries (and six other Windows-portability anti-patterns), failing when an
integer offender COUNT exceeds a frozen baseline (rmSync: 95). A count ratchet
is a Goodhart metric: fixing one offender and adding another keeps the count
constant, so a new defect slips through green. Replace it — and every other
count ratchet in the repo — with a layered, masking-proof design.
Behavioral seam test
- tests/helpers-cleanup.test.cjs proves helpers.cleanup() carries the Windows
EBUSY retry budget. cleanup() delegates retries to Node's fs.rmSync via
maxRetries (it owns no loop), so the test asserts the option contract
(recursive/force/maxRetries>0/retryDelay>0) + real-FS removal + the cwd-guard,
rather than a loop that does not exist. The EBUSY risk is now tested ONCE at
the helper, not approximated textually at every call site.
Write-time ESLint rule (AST-accurate, replaces the grep)
- eslint-rules/no-raw-rmsync-in-tests.cjs (error in tests/**/*.test.cjs) bans
raw fs.rmSync, steering to cleanup(). Catches member, computed (fs['rmSync']),
destructured and aliased forms; escape hatch is inline
`// eslint-disable-next-line local/no-raw-rmsync-in-tests -- <reason>` only.
- Migrated 336 raw fs.rmSync teardown calls across ~116 test files to cleanup().
~18 genuinely load-bearing sites (mid-test SUT/fault-injection removals,
error-swallowing or name-colliding local teardown helpers) keep the raw call
with an inline eslint-disable + reason.
Shared anti-ratchet primitive
- scripts/lib/allowlist-ratchet.cjs:
- assertWithinAllowlist: fails on NOVEL ids (new offender introduced) AND on
STALE ids (a known offender was fixed but not pruned) — identity, not count,
and a ratchet DOWN toward zero.
- assertTightCeiling: a size/length budget whose ceiling must stay within a
grace band of the high-water mark, so budgets may only tighten, never creep.
Ratchets converted onto the primitive
- windows-test-parity-guard.test.cjs: rmSync rule deleted (now ESLint-enforced);
the remaining six patterns moved from integer baselines to named-set
allowlists with ratchet-down.
- scripts/lint-test-file-count.{cjs,allowlist.json}: per-module integer counts →
named filename sets (closes the swap-a-file-keep-the-count blind spot); a
module dropping under cap now FAILS to force pruning its allowlist entry.
- enh-2790 skill-count `<= 63` → named skill allowlist (ratchets toward ~58).
Size budgets hardened (tighten-only)
- agent-size / workflow-size / feat-3039 help-tiered: ceilings lowered to the
current high-water mark and an assertTightCeiling anti-creep check added per
tier. Fixed external-contract limits (description ≤100 chars, agent ≤100 KB)
are intentionally left as-is — they are not grandfathered creeping budgets.
No user-facing behavior change (tests + tooling only); no USER_FACING_PREFIXES
touched, so no changeset fragment is required.

fix(3806): port W005/W006/I001 fixes from validate.ts to verify.cjs (#83)
PR #3479 fixed three false-positive classes in sdk/src/query/validate.ts but the fixes never propagated to get-shit-done/bin/lib/verify.cjs — the hand-maintained CJS runtime bundle that gsd-tools.cjs actually executes. W005: widened phase-dir regex from \d{2} to \d{2,} so 3+-digit prefixes like 999.1-foo are accepted. W006: adds forEachArchivedPhaseToken call after collectDiskPhases so phases whose directories live in a milestone archive are not flagged as missing. I001: adds canonicalPlanStem helper and uses it in summaryBases Set construction so 68-01-scaffolding-PLAN.md correctly matches 68-01-SUMMARY.md. Fix W002 false positives on archived phase references in STATE.md body (#3655)
* W002 health check: cross-reference milestones archive for STATE.md phase refs
After /gsd-complete-milestone, phase dirs move into milestones/vX.Y-phases/
and their `#### Phase N:` headings in ROADMAP.md are collapsed inside
<details> blocks. The ROADMAP heading scan misses them, so W002 fired for
every archived phase number mentioned in STATE.md's historical narrative body
("Recent", "Decisions", "Deferred Items") — leaving every project that ever
ran /gsd-complete-milestone permanently degraded with proportional W002 noise.
Union archived milestone phase directories into the validPhases set used by
the W002 check, mirroring the same milestone-archive lookup that W006
already uses (sdk/src/query/validate.ts:723-736).
Closes #3652
* Address review: use shared regex constants and mirror W002 archive fix into CJS path
CodeRabbit (PR #3655 review 1): the ad-hoc /^(\d+[A-Z]?(?:\.\d+)*)/i used to
extract phase tokens from archived phase dirs would skip project-code-prefixed
names like `CK-64-...`. Switch the new SDK block to the shared
PHASE_TOKEN_FROM_DIR_RE / MILESTONE_ARCHIVE_DIR_RE constants (defined at
sdk/src/query/validate.ts:32-33) so prefixed archives are recognised. Added a
companion regression test using `CK-`-prefixed dirs.
Codex review: the shipped CJS health command path (get-shit-done/bin/lib/verify.cjs
cmdValidateHealth, routed by validate-command-router.cjs) only unions
collectDiskPhases (active archive only) plus ROADMAP heading scan — same bug as
the SDK had. Port the all-archive scan into the CJS path via listMilestoneArchiveDirs
+ PHASE_TOKEN_FROM_DIR_RE (already declared at verify.cjs:401-402). Added a CJS
regression test covering the multi-sub-milestone (v1.3a + v1.3b) scenario from
the issue report.
Adds .changeset/lucky-lynx-wave.md.
* Address Gemini findings: shared regex + helper reuse + cross-platform path
P1 #2 — refactor the new W002 archive-scan block to reuse the existing
listMilestoneArchiveDirs helper (sdk/src/query/validate.ts:40) instead of
re-implementing readdir + filter inline. Eliminates duplication and prevents
the two call sites from drifting apart.
P2 #4 — listMilestoneArchiveDirs sorted by `a.slice(a.lastIndexOf('/') + 1)`,
which returns the full path on Windows where path.join produces backslashes.
Switch to path.basename(a) so the numeric version sort works cross-platform.
Brings the SDK helper in line with the CJS sibling at
get-shit-done/bin/lib/verify.cjs:411 which already uses path.basename.
P1 #1 / P2 #5 — the pre-existing W006/W007 archive + active phase scans
(Check 8) used an ad-hoc `^(\d+[A-Z]?(?:\.\d+)*)` regex that silently skipped
project-code-prefixed phase dirs like `CK-64-foo`, so W006 fired for a
correctly-archived phase and W007 fired for a correctly-on-disk phase. Switch
both scans to the shared PHASE_TOKEN_FROM_DIR_RE constant declared at
sdk/src/query/validate.ts:32. The W006 archive loop also now reuses
listMilestoneArchiveDirs for consistency.
P2 #6 — strengthen the CK-prefix regression test to also assert no W006
fires for `#### Phase 64: Prior shipped` (placed inside <details> so the
heading scan picks it up while the on-disk scan does not), pinning the
shared-regex behaviour in the W006 path.
* CI: switch retired /gsd-<cmd> comment syntax to canonical /gsd:<cmd>
The bug-2543 slash-namespace invariant lint scans get-shit-done/bin/lib/**
for /gsd-<cmd> patterns and fails CI when one slips into a comment. Use the
canonical /gsd:complete-milestone form in the new verify.cjs comment (and
mirror the change in the SDK + tests + changeset entry so all docstrings
referencing the milestone-completion command share one spelling).
Also: extract a small forEachArchivedPhaseToken helper in validate.ts (Gemini
P3 finding from review pass 2) so Check 4 (W002) and Check 8 (W006) share the
archive-walking loop instead of inlining it twice.
* Address rev3 review: shared regex parity, numeric sort, drop dead try/catch
Gemini P1 — Check 4's flat phases/ scan still used the ad-hoc
/^(\d+[A-Z]?(?:\.\d+)*)/ regex while the archive scan used the shared
PHASE_TOKEN_FROM_DIR_RE. Project-code-prefixed dirs (e.g. CK-65-current) on
the flat layout would have slipped past validity, so the W002 check could
still mis-classify them. Use PHASE_TOKEN_FROM_DIR_RE here too.
Gemini P3 — `[...validPhases].sort()` ordered tokens alphabetically, producing
error messages like "phases 1, 10, 19, 2, 20" instead of "1, 2, 10, 19, 20".
Switch both SDK and CJS to numeric localeCompare so the displayed list is
human-readable. Mirrored in both paths.
Grok P3 — the CJS Check 4 archive block wrapped listMilestoneArchiveDirs in
an outer try/catch even though the helper already swallows ENOENT/EACCES into
[]. The outer catch was unreachable. Removed; only the per-archive readdir
needs a catch.
Grok P2 / Gemini P1 (CJS Check 8 archive scan) — the assertion that CJS
Check 8 needs the same archive union as Check 4 was repeatedly raised across
review passes. It is incorrect: Check 8 filters ROADMAP.md through
extractCurrentMilestone() before scanning headings, which strips shipped
milestones (collapsed in <details> or not) so archived phase numbers never
reach `roadmapPhases`. Added an inline note documenting this and a positive
regression assertion in the CJS test that W006 does NOT fire for the
archived phases in the multi-sub-milestone fixture. (Skipped a parallel
W007 assertion because the active-archive fallback in
getActiveMilestoneArchiveDir is pre-existing behavior unrelated to #3652.)
* Port forEachArchivedPhaseToken helper to verify.cjs for SDK parity
Gemini rev5 P2 — the CJS Check 4 inlined the archive-walking loop while
the SDK already factored it into forEachArchivedPhaseToken(). Add a
mirror helper in verify.cjs so both seams use the same primitive,
matching the cooperating-sibling pattern documented in
scripts/shared-module-handsync-allowlist.json.
* ci: retrigger to clear unrelated TOCTOU flake
The previous CI run failed at the pre-existing #1925 concurrency test
(state add-blocker concurrent calls) on macos-24 and ubuntu-22 but
passed on ubuntu-24 — and the same test passed on the prior CI run of
this branch (commit 8a246916). The state add-blocker code path is
completely independent of the W002 archive-union changes in this PR.

Implementation built TDD per #2982 with structured-IR assertions: scripts/lint-no-source-grep-extras.cjs - detectVarBindingViolations(src) — pure detector, two passes: pass 1 collects vars bound from readFileSync, pass 2 finds any <var>.<includes|startsWith|endsWith|match|search>( on those vars. - detectWrappedAssertOkMatch(src) — flags assert.ok(<expr>.match(...)) which escapes the assert.match rule. - VIOLATION enum exposes stable codes for tests to assert on. scripts/lint-no-source-grep.cjs - Wires the new detectors into the existing per-file check; one additional violation row per file with the first 3 sample tokens. tests/bug-2982-lint-var-binding.test.cjs - 13 tests, all assertions on typed VIOLATION enum / structured records. Covers all 5 text-match methods, multi-var, no-bind, string literal (must NOT trigger), wrapped assert.ok(.match), and assert.match (must NOT double-flag). Migration backlog (#2974 expanded scope): - 42 files annotated `// allow-test-rule: source-text-is-the-product` (legitimate — they read .md/.json/.yml files whose deployed text IS the product) - 3 files annotated `// allow-test-rule: pending-migration-to-typed-ir [#2974]` (read .cjs/.js source — clear migration debt) - 95 files annotated `pending-migration-to-typed-ir [#2974]` with `Per-file review may reclassify as source-text-is-the-product during migration` (mixed — manual review under #2974) After this lands the lint reports 0 violations on main; new violations in PRs surface immediately. fix(verify): suppress W006 for phases with unchecked ROADMAP summary checkbox (#2009) (#2027)
W006 (Phase in ROADMAP.md but no directory on disk) fired for every phase listed in ROADMAP.md that lacked a phase directory, including future phases that haven't been started yet. This produced false DEGRADED health status on any project with more than one phase planned. Fix: before emitting W006, check the ROADMAP summary list for a '- [ ] **Phase N:**' unchecked checkbox. Phases explicitly marked as not yet started are intentionally absent from disk -- skip W006 for them. Phases with a checked checkbox ([x]) or with no summary entry still trigger W006 as before. Adds two regression tests: one verifying W006 is suppressed for unchecked phases, and one verifying W006 still fires for checked phases with no disk directory. |

- Replace require('node:assert') with require('node:assert/strict') across
all 73 test files to enforce strict equality (no type coercion)
- Replace try/finally cleanup blocks with t.after() hooks in core.test.cjs
and hooks-opt-in.test.cjs per the test lifecycle standards
- Utility functions in codex-config and security-scan retain try/finally
as that is appropriate for per-function resource guards, not lifecycle hooks

* perf(tests): add --test-concurrency=4 to test runner for parallel file execution
Node.js --test-concurrency controls how many test files run as parallel child
processes. Set to 4 by default, configurable via TEST_CONCURRENCY env var.
Fixes tests at a known level rather than inheriting os.availableParallelism()
which varies across CI environments.

tests/verify.test.cjs uses <human>...</human> as GSD phase task-type
XML (meaning "a human should verify this step"), which matches the
scanner's fake-message-boundary pattern for LLM APIs. This is a
false positive — add it to the allowlist alongside the other test files
that legitimately contain injection-adjacent patterns.

fix(config): prevent workflow.research reset during milestone transitions
Two bugs caused workflow.research to silently reset to false: 1. new-milestone.md unconditionally overwrote workflow.research via config-set after asking about research — coupling a per-milestone decision to a persistent user preference. Now the research question is per-invocation only; persistent config changes via /gsd:settings. 2. verify.cjs health repair (createConfig/resetConfig) used flat keys (research, plan_checker, verifier) instead of the canonical nested workflow object from config.cjs, also missing branch templates, nyquist_validation, and brave_search fields.
