feat: Phase 2 caller migration — gsd-sdk query in workflows, agents, commands ( #2179 )
...
* feat: Phase 2 caller migration — gsd-sdk query in workflows (#2122 )
Cherry-picked orchestration rewrites from feat/sdk-foundation (#2008 , 4018fee) onto current main, resolving conflicts to keep upstream worktree guards and post-merge test gate. SDK stub registry omitted (out of Phase 2 scope per #2122 ).

* docs: add gsd-sdk query migration blurb
Made-with: Cursor
* docs(workflows): extend Phase 2 gsd-sdk query caller migration
- Swap node gsd-tools.cjs for gsd-sdk query in review, plan-phase, execute-plan,
ship, extract_learnings, ai-integration-phase, eval-review, next, thread
- Document graphify CJS-only in gsd-planner; dual-path in CLI-TOOLS and ARCHITECTURE
- Update tests: workstreams gsd-sdk path, thread frontmatter.get, workspace init.*,
CRLF-safe autonomous frontmatter parse
- CHANGELOG: Phase 2 caller migration scope
Made-with: Cursor
* docs(phase2): USER-GUIDE + remaining gsd-sdk query call sites
- USER-GUIDE: dual-path CLI section; state validate/sync use full CJS path
- Commands: debug (config-get+tdd), quick (security note), intel Task prompt
- Agent: gsd-debug-session-manager resolve-model via jq
- Workflows: milestone-summary, forensics, next, complete-milestone/verify-work
(audit-open CJS notes), discuss-phase, progress, verify-phase, add/insert/remove
phase, transition, manager, quick workflow; remove-phase commit without --files
- Test: quick-session-management accepts frontmatter.get
- CHANGELOG: Phase 2 follow-up bullet
Made-with: Cursor
* docs(phase2): align gsd-sdk query examples in commands and agents
- init.* query names; frontmatter.get uses positional field name
- state.* handlers use positional args; commit uses positional paths
- CJS-only notes for from-gsd2 and graphify; learnings.query wording
- CHANGELOG: Phase 2 orchestration doc pass
Made-with: Cursor
* docs(phase2): normalize gsd-sdk query commit to positional file paths
- Strip --files from commit examples in workflows, references, commands
- Keep commit-to-subrepo ... --files (separate handler)
- git-planning-commit.md: document positional args
- Tests: new-project commit line, state.record-session, gates CRLF, roadmap.analyze
- CHANGELOG [Unreleased]

* feat(sdk): gsd-sdk query parity with gsd-tools and PR 2179 registry fixes
- Route query via longest-prefix match and dotted single-token expansion; fall back
to runGsdToolsQuery (same argv as node gsd-tools.cjs) for full CLI coverage.
- Parse gsd-sdk query permissively so gsd-tools flags (--json, --verify, etc.) are
not rejected by strict parseArgs.
- resolveGsdToolsPath: honor GSD_TOOLS_PATH; prefer bundled get-shit-done copy
over project .claude installs; export runGsdToolsQuery from the SDK.
- Fix gsd-tools audit-open (core.output; pass object for --json JSON).
- Register summary-extract as alias of summary.extract; fix audit-fix workflow to
call audit-uat instead of invalid init.audit-uat (PR review).
Updates QUERY-HANDLERS.md and CHANGELOG [Unreleased].

* fix(sdk): Phase 2 scope — Trek-e review (#2179 , #2122 )
- Remove gsd-sdk query passthrough to gsd-tools.cjs; drop GSD_TOOLS_PATH
- Consolidate argv routing in resolveQueryArgv(); update USAGE and QUERY-HANDLERS
- Surface @file: read failures in GSDTools.parseOutput
- execute-plan: defer Task Commit Protocol to gsd-executor
- stale-colon-refs: skip .planning/ and root CLAUDE.md (gitignored overlays)
- CHANGELOG [Unreleased]: maintainer review and routing notes

fix: remove jq as undocumented hard dependency ( #1300 )
...
Add --pick flag to gsd-tools.cjs for extracting a single field from
JSON output, replacing all jq pipe usage across workflow and reference
files. Since Node.js is already a hard dependency, this eliminates the
need for jq on systems where it is not installed (notably Windows).
Changes:
- gsd-tools.cjs: add --pick <field> global flag with dot-notation and
bracket syntax support (e.g., --pick section, --pick directories[-1])
- Replace 15 jq pipe patterns across 6 workflow/reference files with
--pick flag or inline Node.js one-liner for variable extraction
- Add regression tests for --pick flag behavior

feat: extract repetitive bash patterns into gsd-tools commands ( #472 )
...
* feat(gsd-tools): add history-digest, atomic state operations, and summary variants
Adds new performance-focused commands to gsd-tools and introduces specialized
summary templates to reduce context tax:
- history-digest: Compiles phase summaries into structured JSON for JIT loading
- state get/patch: Enables atomic STATE.md operations instead of full rewrites
- template select: Automatically chooses optimal summary template based on plan complexity
- Adds minimal, standard, and complex summary templates
Part of the "Hydra" architecture for GSD context optimization.

* chore: add project config
* docs: define v1 requirements
* docs: create roadmap (6 phases)
* feat(history-digest): fix nested YAML parsing and add tests
- Fix extractFrontmatter() to handle nested YAML structures like
dependency-graph.provides, tech-stack.added using stack-based parsing
- Add test infrastructure with Node test runner (npm test)
- Update gsd-planner to use digest fields directly instead of reading
full SUMMARY.md files
- Add 6 schema validation tests covering nested fields, merging,
malformed files, and backward compatibility
Closes: HIST-01, HIST-02, HIST-03, HIST-04

* fix(planner): use digest for selection, full SUMMARY for understanding
The previous commit went too far by eliminating full SUMMARY reads.
The digest is an index for smart selection, not a replacement for
understanding what actually happened.
Two-step approach:
1. Digest to score/select relevant phases (2-4 typically)
2. Full SUMMARY read for selected phases (implementation details)
3. Digest-level context retained for unselected phases

* feat(gsd-tools): add phases, roadmap, and phase commands
TDD implementation of three new commands to replace repetitive bash:
phases list [--type plans|summaries] [--phase N]
- Lists phase directories sorted numerically (handles decimals)
- Filter by file type or specific phase
- Replaces: ls -d .planning/phases/*/ | sort -V (22 occurrences)
roadmap get-phase <N>
- Extracts phase section from ROADMAP.md
- Returns name, goal, full section content
- Replaces: grep -A20 "Phase X:" ROADMAP.md (19 occurrences)
phase next-decimal <N>
- Calculates next decimal phase (06 → 06.1, 06.2 → 06.3)
- Handles gaps, normalizes input
- Replaces: complex bash math in insert-phase (3 occurrences)
16 new tests, all passing.

* refactor: migrate agents/workflows to use gsd-tools commands
Replace inline bash patterns with centralized gsd-tools commands:
phases list:
- audit-milestone.md: ls -d .planning/phases/*/ | sort -V
- plan-milestone-gaps.md: ls -d ... | sort -V | tail -1
roadmap get-phase:
- plan-phase.md: grep -A5 "Phase X:" ROADMAP.md (2 occurrences)
- research-phase.md: grep patterns (2 occurrences)
- verify-phase.md: grep -A5 pattern
- gsd-verifier.md: grep -A5 pattern
- gsd-plan-checker.md: grep -A10 pattern
- commands/gsd/research-phase.md: grep patterns (2 occurrences)
phase next-decimal:
- insert-phase.md: complex bash decimal calculation
- decimal-phase-calculation.md: reference doc rewritten
phase-argument-parsing.md: updated to reference gsd-tools
