Four publish-step `if:` conditions in .github/workflows/canary.yml were
checking `github.ref == 'refs/heads/main'`. Those steps (Tag and push,
Publish to npm, Publish SDK to npm, Verify publish) therefore always
skipped on every workflow_dispatch invocation since canary runs from dev,
never main.
The workflow's own header comment is unambiguous: `dev → @canary`. The
gate was a copy-paste from release.yml (which correctly targets main for
the @next/@latest streams) that was never corrected for the canary stream.
This is why the 1.50.0-canary.1 publish hadn't materialized despite three
green workflow runs. With the gate corrected, the next dispatch will
actually publish.
* ci(release-sdk): make release-sdk.yml dispatchable from the dev branch
The workflow lives on main only, so the GitHub Actions "Use workflow
from" dropdown doesn't list dev — meaning dev → @dev publishes can't be
triggered from the dev branch directly. Add the file to dev so an

This is the stream that needs the file most, since main never publishes

task.is-behavior-adding <plan-file> | --task-content <xml>
Behavior-Adding Task predicate (tdd="true" + <behavior> block + non-test
source files in <files>). Replaces prose-only specification in
references/execute-mvp-tdd.md; gsd-executor agent now invokes the verb
instead of re-inlining the three checks. Returns {is_behavior_adding,
checks, reason}.
user-story.validate <text> | --story <text>
Owns the canonical User Story regex /^As a .+, I want to .+, so that .+\.$/
previously hardcoded in verify-work.md prose. Consumed by gsd-verifier
(phase-goal guard) and /gsd-mvp-phase (interactive-prompt validation).
Returns {valid, slots: {role, capability, outcome}, errors[]}.
Bug fix bundled: sdk/src/query/roadmap.ts searchPhaseInContent now extracts
the mode field from **Mode:**, restoring parity with roadmap.cjs:120-123.
Without this, roadmap.get-phase --pick mode returned null on the native
dispatch path even when the phase had **Mode:** mvp set, causing MVP_MODE
to silently fall through to the config/false branch in every consuming
workflow. The original PRs Phase 1 (#2885) shipped the CJS parser but the
SDK port omitted the field; this fix brings them back to parity.
Workflows + agents updated to call the verbs:
- plan-phase.md, execute-phase.md, verify-work.md, progress.md call
phase.mvp-mode (one line replaces the duplicated bash chains).
- execute-phase.md MVP+TDD gate calls task.is-behavior-adding.
- verify-work.md goal guard calls user-story.validate.
- mvp-phase.md interactive prompt validates via user-story.validate.
- gsd-executor agent references task.is-behavior-adding instead of prose.
- gsd-verifier agent references user-story.validate instead of inlined regex.
Tests: 24 new vitest tests in sdk/src/query/mvp.test.ts cover all three
verbs + the regression. Two existing contract tests (progress, verify)
updated to assert on the new verb shape. All 60 existing MVP contract
tests pass; golden integration suite (38 + 42 tests) passes.

* fix(plan-phase): remove agent: directive that caused OpenCode subagent dispatch
On OpenCode, any command with `agent: <name>` in its frontmatter is
auto-dispatched to a subagent context where the Agent tool is unavailable.
plan-phase.md and mvp-phase.md both carried `agent: gsd-planner`, causing
them to run inside gsd-planner's subagent context with no ability to spawn
researcher/planner/checker subagents — the orchestrator fell back to inline
execution for all three phases.
Fix: remove `agent: gsd-planner` from both command files so they run in the
main agent context. Also replace the stale `Task` tool in allowed-tools with
`Agent` (the correct dispatcher tool name post-#3168 rename).
Adds a structural regression test that parses YAML frontmatter of every
commands/gsd/*.md file and asserts no command carries an `agent:` directive.

The Claude Code subagent dispatcher tool is named `Agent` (with `subagent_type`
parameter). The `Task*` namespace (TaskCreate, TaskList, TaskGet, TaskUpdate,
TaskOutput, TaskStop) is the separate task-tracker. GSD's commands, workflows,
and agents were partially migrated and still referenced `- Task` / `Task(` in
55 files, causing orchestrators to silently fall back to inline execution when
no `Task` tool appeared on their tool surface.
Changes:
- `commands/gsd/*.md` allowed-tools: replaced `- Task` with `- Agent` in 24
files; removed duplicate `- Task` from autonomous.md (already had `- Agent`)
- `get-shit-done/workflows/*.md`: replaced dispatcher `Task(` → `Agent(` in
29 workflow files (~133 call sites); TaskCreate/List/Get/Update/Output/Stop
left untouched
- `agents/gsd-debug-session-manager.md`: replaced `Task` → `Agent` in tools
frontmatter (the only remaining agent with the wrong name)

Workflows, agents, commands, and references passed file paths positionally
to `gsd-sdk query commit`, which silently appended them to the commit
subject and triggered the `.planning/` wholesale-stage fallback in
sdk/src/query/commit.ts:136. Regression of #733/#798.
Inserted `--files` before the path list at every site (81 invocations
across 50 files). Added tests/bug-2767-gsd-sdk-commit-files-flag.test.cjs
as a permanent lint that scans every shipped .md file and asserts each
`gsd-sdk query commit[-to-subrepo]` invocation either uses `--files` or
carries no path arguments.

The original test walked every shipped .md file and regex-tokenized
`gsd-sdk query commit` invocations to assert `--files` was present.
CONTRIBUTING.md prohibits this source-grep pattern.
Rewrite as behavioral SDK tests against `sdk/dist/cli.js` over a real
tmp git project (createTempGitProject helper). Cover both the
well-formed (`--files <paths>`) form — clean subject, exactly-staged
files, .planning/ left untouched — and the buggy positional form,
asserting the documented misbehavior (paths leak into subject + the
`.planning/` wholesale-stage fallback at commit.ts:136). Also asserts
`commit-to-subrepo` rejects when `--files` is omitted (commit.ts:258).
The doc-lint is retained as a supplementary defense-in-depth guard
since agent-prompt markdown invocations cannot be exercised end-to-end
— but it is no longer the primary contract.
* docs(#2767): correct contradictory --files guidance in zh-CN/en docs + fix test docstring
Adds ORCHESTRATOR RULE blockquotes immediately after every Task() spawn
in 26 GSD workflow files, instructing the parent orchestrator to stop
working on the task while the subagent is active. This prevents the
parallel-work anti-pattern on Codex runtime where the parent continues
reading files and producing duplicate/conflicting output after spawning.
Rules are placed inline at each spawn point (not as generic headers)
so they are adjacent to and unambiguously associated with each Task()
call. Background Task() spawns get a variant noting not to return to
the spawning context until the subagent reports back.

* fix(#2636): surface gsd-sdk query failures and add workflow↔handler parity check
Root cause: workflows invoked `gsd-sdk query agent-skills <slug>` with a
trailing `2>/dev/null`, swallowing stderr and exit code. When the installed
`@gsd-build/sdk` npm was stale (pre-query), the call resolved to an empty
string and `agent_skills.<slug>` config was never injected into spawn
prompts — silently. The handler exists on main (sdk/src/query/skills.ts),
so this is a publish-drift + silent-fallback bug, not a missing handler.
Fix:
- Remove bare `2>/dev/null` from every `gsd-sdk query agent-skills …`
invocation in workflows so SDK failures surface to stderr.
- Apply the same rule to other no-fallback calls (audit-open, write-profile,
generate-* profile handlers, frontmatter.get in commands). Best-effort
cleanup calls (config-set workflow._auto_chain_active false) keep
exit-code forgiveness via `|| true` but no longer suppress stderr.
Parity tests:
- New: tests/bug-2636-gsd-sdk-query-silent-swallow.test.cjs — fails if any
`gsd-sdk query agent-skills … 2>/dev/null` is reintroduced.
- Existing: tests/gsd-sdk-query-registry-integration.test.cjs already
asserts every workflow noun resolves to a registered handler; confirmed
passing post-change.
Note: npm republish of @gsd-build/sdk is a separate release concern and is
not included in this PR.
* fix(#2636): address review — restore broken markdown fences and shell syntax
The previous commit's mass removal of '2>/dev/null' suffixes also
collapsed adjacent closing code fences and 'fi' tokens onto the
command line, producing malformed markdown blocks and 'truefi' /
'true fi' shell syntax errors in the workflows.

Effect before this fix: users configuring `agent_skills.<correct-type>`
in .planning/config.json got no injection on these paths because the
workflow asked the SDK for a different (non-existent) key. The SDK
correctly returned "" for the unknown key, which then interpolated as
an empty string into the Task() prompt. Silent no-op.
The discuss-phase advisor case is a subtle variant — the spawn site
uses `subagent_type="general-purpose"` and loads the agent role via
`Read(~/.claude/agents/gsd-advisor-researcher.md)`. The injection key
must follow the agent identity (gsd-advisor-researcher), not the
technical spawn type.
This is a follow-up to #2555 — the SDK-side fix in that PR (#2587)
only becomes fully effective once the call sites use the right keys.
Adds `sdk/src/workflow-agent-skills-consistency.test.ts` as a
contract test: every `agent-skills <slug>` invocation in
`get-shit-done/workflows/**/*.md` must reference an existing
`agents/<slug>.md`. Fails loudly on future key typos.

- Scan each file's full content (not line-by-line) so `\s+` can span
newlines; resolve 1-based line number from match index.

Verified: RED against base (`f30da83`) produces the same 9 violations
as before; GREEN on fixed tree.

Commands are now installed as commands/gsd/<name>.md and invoked as
/gsd:<name> in Claude Code. The old hyphen form /gsd-<name> was still
hardcoded in hundreds of places across workflows, references, templates,
lib modules, and command files — causing "Unknown command" errors
whenever GSD suggested a command to the user.
Replace all /gsd-<cmd> occurrences where <cmd> is a known command name
(derived at runtime from commands/gsd/*.md) using a targeted Node.js
script. Agent names, tool names (gsd-sdk, gsd-tools), directory names,
and path fragments are not touched.
Adds regression test tests/bug-2543-gsd-slash-namespace.test.cjs that
enforces zero legacy occurrences going forward. Removes inverted
tests/stale-colon-refs.test.cjs (bug #1748) which enforced the now-obsolete
hyphen form; the new bug-2543 test supersedes it. Updates 5 assertion
tests that hardcoded the old hyphen form to accept the new colon form.

Projects with more than 5 phases had active UAT sessions silently
dropped from the verify-work listing. Only the first 5 *-UAT.md files
were shown, causing /gsd-verify-work to report incomplete results.
Remove the | head -5 pipe so all UAT files are listed regardless of
phase count.

AskUserQuestion is a Claude Code-only tool. When running GSD on OpenAI Codex,
Gemini CLI, or other non-Claude runtimes, the model renders the tool call as a
markdown code block instead of executing it, so the interactive TUI never
appears and the session stalls without collecting user input.
The workflow.text_mode / --text flag mechanism already handles this in 5 of
the 37 affected workflows. This commit adds the same TEXT_MODE fallback
instruction to all remaining 32 workflows so that, when text_mode is enabled,
every AskUserQuestion call is replaced with a plain-text numbered list that
any runtime can handle.

After complete_session in verify-work.md, when final_status==complete and
issues==0, the workflow now executes transition.md inline (mirroring the
execute-phase pattern) to mark the phase complete in ROADMAP.md and STATE.md.
Security gate still gates the transition: if enforcement is enabled and no
SECURITY.md exists, the workflow suggests /gsd-secure-phase instead.

Bug 1: step 15 sync-flag check only guarded against --auto, causing
_auto_chain_active to be cleared when plan-phase is invoked without

--chain to the guard condition, matching discuss-phase behaviour.
Bug 2: UI Design Contract gate (step 5.6) always exited the workflow
when UI-SPEC was missing, breaking the discuss --chain pipeline
silently. When _auto_chain_active is true, the gate now auto-invokes
gsd-ui-phase --auto via Skill() and continues to step 6 without
prompting. Manual invocations retain the existing AskUserQuestion flow.

When Playwright-MCP is available in the session, GSD UI verification
steps can be automated via screenshot comparison instead of manual
checkbox review. Falls back to manual flow when Playwright is not
configured.

general-purpose. However, 14 other workflows and 2 commands that also
spawn named GSD agents were missed, leaving them vulnerable to the same
regression after /clear.
Added <available_agent_types> listing to: research-phase, quick,
audit-milestone, diagnose-issues, discuss-phase-assumptions,
execute-plan, map-codebase, new-milestone, new-project, ui-phase,
ui-review, validate-phase, verify-work (workflows) and debug,
research-phase (commands).
Added regression test that enforces every workflow/command spawning
named subagent_type must have a matching <available_agent_types>
section listing all spawned types.

Address 4 root causes of Windows + Claude Code reliability issues:
1. Workflow shell robustness: add || true guards to informational commands
(ls, grep, find, cat) that return non-zero on "no results", preventing
workflow step failures under strict execution models. Guard glob loops
with [ -e "$var" ] || continue to handle empty glob expansion.
2. Hook stdin handling: replace readFileSync('/dev/stdin') with async
process.stdin + timeout in agent templates (gsd-verifier.md). Existing
JS hooks already have timeout guards.
3. project_root detection: fix isInsideGitRepo() to check .git at the
candidate parent level (not just below it), enabling correct detection
when .git and .planning/ are siblings at the same directory level —
the common single-repo case from a subdirectory.
4. @file: handoff: add missing @file: handlers to autonomous.md and
manager.md workflows that call gsd-tools init but lacked the handler
for large output payloads.

Add pre-planning design contract generation and post-execution visual audit
for frontend phases. Closes the gap where execute-phase runs without a visual
contract, producing inconsistent spacing, color, and typography across components.
New agents: gsd-ui-researcher (UI-SPEC.md), gsd-ui-checker (6-dimension
validation), gsd-ui-auditor (6-pillar scored audit + registry re-vetting).
Third-party shadcn registry blocks are machine-vetted at contract time,
verification time, and audit time — three enforcement points, not a checkbox.

When gsd-tools init output exceeds 50KB, core.cjs writes to a temp file
and outputs @file:<path>. No workflow handled this prefix, causing agents
to hallucinate /tmp paths that fail on Windows (C:\tmp doesn't exist).
Add @file: resolution line after every INIT=$(node ...) call across all
32 workflow, agent, and reference files.

The verifier agent interpreted {phase} as the full directory slug
(e.g., 01-foundation-target-system) instead of just the padded phase
number (01), producing wrong filenames like
01-foundation-target-system-VERIFICATION.md.
Changed all {phase}-*.md references to {phase_num}-*.md to match the
convention used in gsd-tools.js (${padded}-VERIFICATION.md).

command now explicitly signals intent with --gaps-only. This eliminates

After UAT finds issues, spawn parallel debug agents to investigate
root causes before planning fixes. Each agent investigates one issue
with symptoms pre-filled from UAT, finds the root cause, and returns
diagnosis.
