a9a7a328e6 refactor: hard-fork GSD -> MSD (Make Software Done)
Mechanical rename produced by scripts/msd-rename.cjs: gsd/Gsd/GSD -> msd/Msd/MSD
across contents and paths, upstream package/repo coordinates -> @golem15/msd-core
and golem15com/msd-core. Deep links into upstream history, sibling upstream
packages, the GSD-2 import feature, CHANGELOG.md and .changeset/ are kept as-is.

Hand edits on top: MSD block-letter banner and logos, LICENSE copyright line,
package/plugin identity, regenerated lockfile, install-tree fixtures, derived
registries and benchmark baseline; migration checksum baseline re-locked
(MSD keeps its own install state, so no install had applied the old sums);
sort-order and regex-escaped expectations in tests adjusted.

2f0e99f9e0 fix(#4377): opt in to project-relative includes for local installs (#4425)
* enhance(#4377): opt-in project-relative includes for local installs

A local install wrote the includes that point at GSD's own files as absolute
paths — whatever the installer resolved at install time. For one checkout
that is invisible. Across git worktrees it is not: each worktree gets its own
.claude/ copy, but all of them point back at the checkout that ran the
installer, so a worktree runs its own gsd-tools.cjs while reading workflow
prose from a different checkout. Update that one checkout and every other
worktree is running new instructions against an old engine, with nothing to
stage the update with.

--relative-includes (or GSD_RELATIVE_INCLUDES=1) makes a local install emit
`@.claude/gsd-core/...`. Opt-in, and staying opt-in: absolute works for a
single checkout, which is most people, and flipping the default would change
every existing local install to solve a problem those users do not have.

The prefix is the runtime's own localConfigDir descriptor value, never a
literal — the same value resolveScope joins onto the cwd to produce the
install target, and the same one the rewrite engine already uses for its
./.claude/ -> ./<dir>/ substitutions. Copilot and Antigravity have shipped
this shape for local installs since they were added, with hardcoded .github/
and .agents/; this is that behavior, derived rather than written down.

Six seams compute a path prefix and all six had to be threaded, which is why
the opt-in travels through the environment the way --portable-hooks already
does: one variable they all read cannot fall out of sync the way six
signatures can.

The launcher shim deliberately keeps its ABSOLUTE fallbacks. It probes
gsd-tools through ${CLAUDE_CONFIG_DIR:-$HOME/.claude} and one such default
per runtime; those are shell word expansions, not includes, and a relative
value there resolves against the shell's cwd rather than the project.
Trading an include that points at the wrong checkout for a path that points
at nothing is not a fix. All three rewrite paths mask ${VAR:-default} spans
before substituting and restore them after, and the mask only runs when the
prefix is relative, so an absolute install is byte-for-byte unchanged.

Every unexpressible case falls back to absolute: no opt-in, a global install,
a missing dir name, the configHome.kind === 'none' sentinel, an absolute
descriptor value, or one climbing out of the project with '..'.

The emitted prefix is POSIX-normalized by design — it is substituted into
markdown @-references, which use forward slashes universally, so a backslash
would leak into shipped content (#1615). The e2e arms compared against the
raw temp root, which on Windows is `D:\a\...` and appears in no emitted file.

That reddened the control arm on the windows shard, and it was worse than a
red: the negative arm ("nothing references the checkout") was passing
VACUOUSLY there, because a string that cannot occur is trivially absent. Both
now go through the same normalization, so the Windows lane asserts what the
Linux lane does.

* fix(#4377): tolerate a resolved temp root, and make the e2e diff self-diagnosing

Two changes, one confirmed and one to stop guessing.

Confirmed: the emitted content carries the RESOLVED root, not the spelling
mkdtemp handed back. Reproduced on Linux with a symlinked install root —
236 emitted files carry the realpath, zero carry the link path. macOS has
this structurally, since /var is a symlink to /private/var. Comparisons now
go through both spellings, or the negative arms pass vacuously: "nothing
references the checkout" is trivially true when the string being searched
for cannot occur.

Not confirmed: the macOS shard reported ~every workflow file differing in
the "differ ONLY" arm while the five arms around it passed, and the
assertion printed a list of filenames — which says a difference exists
somewhere across 236 files and leaves the reader to guess which bytes. I
cannot reproduce that platform locally, and guessing turns one CI round-trip
into four. The assertion now reports the first divergence as text: the file,
the byte offset, and a bounded window of both sides.

* fix(#4377): strip the longest root spelling first in the install e2e diff

The macOS failure was my test corrupting its own comparison, not a product
defect. /var/folders/…/X is a SUBSTRING of /private/var/folders/…/X, so
stripping the unresolved spelling first matched inside the resolved one and
left the /private prefix glued to what followed:

  @/private/var/…/X/.claude/gsd-core/…  ->  @/private.claude/gsd-core/…

a string present in neither install, which is why all 236 files "differed".
Sorting the spellings longest-first consumes the whole occurrence, and the
short form then has nothing left to match. Proven in isolation on the exact
macOS shapes: short-first yields @/private.claude/…, longest-first yields
@.claude/….

The self-diagnosing assertion added in the previous commit is what found
this — it named the file, the byte offset, and printed both sides, so the
corrupted string was visible rather than inferred from a list of 236
filenames. Keeping it.

The doc claimed the plugin path and the npm installer "differ in
namespace and lifecycle only." False: the native plugin path
(claude plugin install, marketplace discovery, and the skills-dir
zero-friction load) materializes the repository tree directly and never
runs GSD's install engine, so install-time config baked into generated
artifact files at install time never applies there -- confirmed for
agent_tools (#4238/#4032, reproduced live in #4484: 35/35 files granted
via npm install, 0/35 via plugin install, even after
`claude plugin update`). model_overrides is the same architectural class
(install-time-only logic on the npm-install call tree, per
src/install-model-override-resolver.cts) but hedged, not claimed
confirmed, matching the issue's own hedging.

Reporter explicitly frames this as a docs-only fix: the code behavior
(zero install step on the plugin path) is presumably intentional design;
the bug is the doc's incorrect parity claim, not the missing
functionality. No code changed.

77e2472ca0 enhance(#4221): replace installer Read() deny rules with a managed secret-read guard hook (#4236)
* feat(#4221): gsd-secret-read-guard PreToolUse hook + registration

Add hooks/gsd-secret-read-guard.js, a blocking PreToolUse guard on
Read|Grep|Bash that denies reads of .env, .env.<suffix> and .secrets
(the .env.example/.sample/.template/.dist templates stay readable).
Read checks file_path; Grep checks an explicit path and judges the glob
per brace alternative; Bash runs a two-pass token scan (quotes, comments,
redirects with fd digits, separators, $( )/backtick/<( ) recursion,
heredoc bodies never scanned as commands, nested bash -c/eval rescans,
git <ref>:<path> shapes) with a closed non-reading exemption set for
existence checks. Fail-open crash policy; 1 MiB commands are denied as
command-too-large; more than 64 glob alternatives as glob-too-complex.

Why: Claude Code 2.1.259 makes every `cd DIR && grep …` compound prompt
for approval whenever any Read() deny rule exists, even in auto mode. A
hook denial is not a permission rule and never arms that check. The
installer-written deny rules are retired in the follow-up commit.

Registration: hooks.json (Read|Grep|Bash, timeout 5), build-hooks
HOOKS_TO_COPY, managed-hooks-registry, runtime-hooks-surface (blocking
guard with BLOCKING_GUARD_TIMEOUT_S; Kimi ReadFile|Grep|Shell),
shell-command-projection managed sets, installer-migration-report,
OpenCode/Kilo plugin (grep tool mapping, include -> glob, dispatch),
docs tables in five locales, ADR-766 always-on list, regen:derived
fixtures, and a new table-driven unit suite.

* test(#4221): pin the secret-read guard in existing hook gates

Register gsd-secret-read-guard.js in every existing hook gate: the
hooks-crash-policy table (deny row; 6 -> 7 deny cases), plugin-manifest
REQUIRED_HOOKS and its Read|Grep|Bash group, docs-hooks-table-parity
EXPECTED_SURFACE_HOOKS, install.test MANAGED_JS_HOOKS, install-minimal-
hooks JS_HOOKS/BLOCKING_GUARDS, portable-node-runner GUARD_HOOKS,
kilo-upgrades PLUGIN_GUARD_HOOKS, the Kimi normalization-parity and
typed-payload floors, the OpenCode adapter (grep mapping, include ->
glob, three dispatch tests) and a Kimi TOML matcher assertion.

* fix(#4221): retire installer Read() deny rules (legacy filter)

Rename GSD_CLAUDE_DENY_PERMISSIONS to GSD_CLAUDE_LEGACY_DENY_PERMISSIONS
and stop adding the three Read(.env) / Read(.env.*) / Read(.secrets)
strings. mergeClaudePermissions now only filters them out of an existing
permissions.deny: an absent deny key stays absent, a malformed one is
still repaired to [], and an array emptied by the filter is deleted so
no `"deny": []` residue is left. Uninstall filters the same legacy list
and, symmetric with the Antigravity branch, drops an emptied allow or
deny key and an emptied permissions object.

Unlike the #2278 allow-side migration there is no surviving current
deny list, so the constant is renamed rather than mirrored. Removal is
byte-exact: a hand-written identical rule is indistinguishable from the
installer's and is removed too (the manifest never recorded permission
strings). USER-GUIDE and CONTEXT.md updated.

* test(#4221): flip install-regressions deny-rule assertions to the retired shape

The fresh-merge, non-destructive merge, idempotency, end-to-end install,
reinstall and uninstall assertions now expect no Read(.env*) deny rules
and no permissions.deny key on a fresh install; the deny:null repair case
is kept. A new describe block covers the legacy filter: retired strings
removed with a user entry kept, partial sets, near-miss strings
untouched, idempotency, GSD-only deny array deleted, a pre-existing
empty deny preserved, and uninstall symmetry for allow/deny/permissions.

Review round 1 (trek-e):

- Blocker: secret-name matching is now case-insensitive in the Read,
  Grep (path and glob) and Bash paths, so `.ENV` / `.Secrets` on a
  case-insensitive filesystem are recognized as the same secret file.
- Major: a shell interpreter's script is now scanned wherever it comes
  from. The tokenizer keeps heredoc bodies as per-segment tokens and
  records separator operators; pass 2 groups by segment id and resolves
  bash/sh/zsh/dash/ksh/su invocation mode: `-c` (including combined
  `-lc`) scans the script operand, a file operand is checked as a file
  (a `<( )` operand's echo/printf output is reconstructed), otherwise
  stdin is the script and heredocs, here-strings and a piped echo/printf
  source are scanned. `eval` joins all its operands; `source`/`.` handle
  process substitution. Data heredocs (`cat <<EOF`, the commit-message
  shape) stay unscanned.
- Major: `… | xargs <cmd>` checks the upstream segment's operands as
  file names when the sub-command reads (`echo .env | xargs cat`,
  `find . -name .env | xargs cat`); `-a`/`--arg-file` suppresses the
  inference; a shell sub-command's `-c` script is scanned.

Header, USER-GUIDE bullet and changeset updated; documented gaps now
include piped scripts from non-echo sources and `exec`/`timeout`
wrappers. 60 new suite cases pin the block and allow shapes.

install-plan dest dirs, and converter skills-path rewrite.

Antigravity's machine-local discovery scans ~/.gemini/config/{skills,agents};
the configHome (~/.gemini/antigravity) is deprecated for artifacts. Declare the
ADR-1239 skills/agents 'home' override on the antigravity global layout — the
same mechanism codex uses (.agents) — and divert ~/.claude/skills/ references
in converted global content to ~/.gemini/config/skills/. configHome, settings,
probe/migration semantics, and the local .agents layout are unchanged.

* fix(#3738): retire deprecated configHome artifacts via installer migration 010

Next install converges an existing antigravity install: manifest-managed
skills/gsd-*/ and agents/gsd-*.md under the configHome (a location AGY does
not scan) are removed — modified files backed up first, unmanifested and
non-gsd entries preserved — and now-empty containers retired. Global scope
only; the local .agents surface is live. Docs + inventory updated.

- bin/install.js converter gains the same ~/.claude/skills → ~/.gemini/config/

The base tree's installer predates the home override, so <HOME>/.gemini/config
does not exist there; walk() threw ENOENT and the in-job baseline build failed.

- writeManifest resolves the agents-kind home override (_kindDestDirSafe), so

K3's two back-to-back sandboxHome calls leave HOME pointing at the first
sandbox once the after-hooks restore (each call saves the env as it found
it, so the second saves the first's sandbox as 'original'). On the windows
matrix that leaked gsd-k3-qwen-* home into the L2 property, whose
antigravity/global run then (correctly) refused via the #3712 real-home
guard — antigravity is the runtime that made L2's plan escape into
os.homedir(). K3 now manages the env with a single restore; L2 sandboxes
HOME per run, mirroring L1.

The #3712 guard's sandbox exemption fails closed when identify(effectiveHome)
is 'absent' — L2 never created its configDir, so on the windows matrix (tmpdir
under the real home) the antigravity/global run refused even with HOME
sandboxed. Create the per-run sandbox dir and clean it up.

72819a4616 fix(#3031): opt-in reclaim of GSD hooks orphaned in ~/.kimi (#3731)
* test(#3031): failing-first coverage for opt-in ~/.kimi legacy reclaim

Drives the user-reachable installer surface against a sandbox HOME seeded
with the pre-#2755 wreckage: a GSD [[hooks]] block, hooks bundle and
CommonJS marker orphaned in ~/.kimi by a --kimi-code install.

Covers the reclaim itself plus the four guards the diagnosis identified as
negative space: opt-in only (no flag, no deletion), user-authored TOML and
hook files preserved, a --kimi install never reclaiming its own root, and
the KIMI_SHARE_DIR/KIMI_CODE_HOME collision where both roots resolve to one
directory. Adds a fast-check property that stripping the block never
destroys user content.

Red until --reclaim-kimi-legacy exists.

* fix(#3031): opt-in reclaim of GSD hooks orphaned in ~/.kimi

A --kimi-code install older than 1.10.0 wrote its GSD [[hooks]] block, hook
bundle and CommonJS marker into Kimi CLI's ~/.kimi. #2755 fixed the
destination but could not reclaim what the old bug already wrote: the stale
block is byte-identical to a legitimate Kimi CLI one — both runtimes render
the same bytes for the same root, since the command paths derive from the
hooks root, not the runtime — so no inspection can tell litter from a working
install.

Cleanup is therefore opt-in. `--reclaim-kimi-legacy` on a --kimi-code install
removes GSD's own artifacts from the legacy root; without it nothing is
touched, so a dual-product machine keeps Kimi CLI's hooks and #2755's
acceptance criterion holds.

Extracts the uninstall path's removal sequence into reclaimKimiHooksRoot() and
drives both callers through it, so the reclaim removes precisely what a real
uninstall removes rather than a hand-copied second implementation. Guards the
wrong-runtime case (a --kimi install would delete its own hooks) and the
KIMI_SHARE_DIR/KIMI_CODE_HOME collision where both roots resolve to one
directory.

Also corrects two pre-#2755 leftovers in the same surface that told users to
run `--kimi --config-dir ~/.kimi-code` — the form that produces this very
defect, since --config-dir moves only the skills root — and adds the missing
--kimi-code entry to the installer's own help.

Regression coverage folded into tests/kimi-upgrades.test.cjs beside the #2755
cases, per the regression-test-naming lint.

Fixes #3031

* fix(#3031): never reclaim ~/.kimi when this run also installs kimi

Found by the isolated adversarial review pass and independently while tracing
--all ordering, then reproduced.

selectRuntimesFromArgs orders 'kimi' before 'kimi-code' in both --all and an
explicit --kimi --kimi-code, and installAllRuntimes installs in that order. So
--all --reclaim-kimi-legacy installed a fresh, legitimate Kimi CLI hooks block
into ~/.kimi and then deleted it moments later from the kimi-code leg — exiting
0 and reporting success while leaving the user with no Kimi CLI hooks at all.
The collision guard could not catch it: kimi-code's own root is ~/.kimi-code, a
genuinely different directory.

The flag asserts "I only use Kimi Code"; installing kimi in the same invocation
falsifies that, so the reclaim is skipped with a notice.

Also hardens the collision guard itself. It compared path.resolve strings,
which returns false for two spellings of ONE directory — measured, not assumed:
a symlinked alias and a case variant on a case-insensitive filesystem both
compared unequal, so the guard would not have fired and the install would have
deleted its own freshly-written hooks. isSameDirectory now compares directories
via resolve, then dev+ino identity, then realpath.

Regression tests for all three cases; the two alias tests probe the real
filesystem and t.skip() where the alias cannot exist.

Inserting isSameDirectory anchored on the function name, which placed the
helper between reclaimKimiHooksRoot's doc block and the function it documents.
isSameDirectory ended up with two stacked doc blocks above it and
reclaimKimiHooksRoot with none.

The flag only acts inside the kimi-code GLOBAL install branch. Passed with any
other runtime, or with --local, it was consumed in silence: exit 0, no cleanup,
no message. For a cleanup the user explicitly asked for, silence is
indistinguishable from "it ran and found nothing".

The scope warning is raised at argument-resolution time rather than inside
install(). kimi-code declares hostBehaviors.localInstallDeferred, so install()
returns early at the deferral check long before the kimi-hooks-toml branch — a
guard placed there is unreachable, which is both dead code and a linted drift
shape in this repo. Verified reachable by spawning the real installer.

Neither case is a hard error: the flag stays composable with --all, where it is
legitimately inert for the other seventeen runtimes.

The remote runner surfaced this: the #3031 warning test drives a local
kimi-code install and died with "The path argument must be of type string.
Received undefined".

runMinimalInstall carried a SECOND, hand-maintained local-dir map beside
RUNTIME_META, and it had drifted — four runtimes present in RUNTIME_META
(hermes, kimi, kimi-code, zcode) were missing from it, so scope:'local' for any
of them resolved path.join(root, undefined) and threw a bare TypeError naming
neither the runtime nor the map at fault. #3023 had already hit exactly this
for pi and fixed it by adding one more entry, which left the divergence itself
in place for the next runtime to rediscover.

Local scope now reads RUNTIME_META.localDir, the same table the global branch
already reads, with the same loud named error the global branch raises. Parity
verified for all 14 previously-supported runtimes: every one resolves to a
byte-identical configDir. cline keeps its ternary — its local artifacts land at
the project root itself, which is a real exception, not a directory name.

Guarded in golden-parity-single-source.test.cjs beside the buildParityManifest
anti-divergence test, and both arms of that guard were proven able to fail.

147856040b fix(#2873): close review findings across fences, sanitizer and docs
Isolated security review found resolveSpecRootReference's fence tracker
toggled on any delimiter, so a backtick fence could be closed by a tilde
one and an include in the gap was rewritten inside a code block. Fixed by
reusing scanFencedBlocks - the canonical engine already behind
stripFencedCode and extractFencedBlock - rather than carrying a fourth
copy of fence detection, which also closes the duplication the standards
review flagged.

sanitizeForRender now strips combining marks and zero-width characters
alongside the ANSI, control and bidi classes it already handled.

Adds the C, E and F matrix rows the spec review found missing, including
installer-level coverage that spawns the real install rather than calling
the report builder. Ships the how-to, the reference and command docs in
five locales, the changeset, the inventory and glossary entries, and
regenerates health.md for the new W028 rule.

on every startup when it exists. Assert a pi install stages the shared hook
bundle under gsd-hooks/ instead, manifests it there, and never creates hooks/.

Also adds pi to the local-scope dir table in install-shared.cjs: pi was in
RUNTIME_META but not LOCAL_DIR_NAME, so scope:'local' resolved
path.join(root, undefined) and no local pi install could be exercised.

Fails before the fix. Verified via the remote runner.

pi reserves <configDir>/hooks as its now-deprecated extension location and
warns on every startup when that directory merely exists — checkDeprecatedExtensionDirs()
guards the warning with a bare existsSync(), unlike its tools/ sibling. GSD staged
its shared hook bundle exactly there, and pi's advised remediation (move it to
extensions/) would break the adapter's paths and expose GSD's .js helpers to pi's
extension auto-discovery.

The bundle directory name is now runtime-descriptor-driven: hostBehaviors
.sharedHooksDirName, defaulting to 'hooks' so all 18 other runtimes are
byte-identical. pi sets 'gsd-hooks'. The name is validated as a single path
segment — separators, dot-only segments, trailing dots, absolute paths, NUL,
and Windows reserved device names all fall back to the default, because the
value is joined onto a user's config root and written to.

Renamed in place rather than relocated: hook scripts resolve siblings via
__dirname/.., so a depth change would silently break them.

- install / uninstall / manifest sites all read the resolved name
- pi/gsd.cjs probes gsd-hooks then hooks, so dev checkouts and half-upgraded
  trees still resolve; the never-throws contract is preserved
- new migration 009 retires the legacy pi hooks/ dir on upgrade, using a new
  non-recursive remove-empty-dir engine primitive (rmdirSync only,
  symlink-refusing, containment-guarded); ADR-0008 amended accordingly
- fixes two latent name-dependencies the rename exposed: the stale-hook scan
  and the injection scanner's self-exclusion both hardcoded 'hooks'

Verified on the remote runner.

* fix(#3023): close review findings and align emitted provenance with the rename

Adversarial review found two defects, and the remote runner found four
failure clusters. All fixed here.

Review BLOCKER — detect-custom-files was blind to the renamed bundle.
GSD_PREFIX_MANAGED_DIRS in gsd-tools.cjs hardcoded 'hooks', so for pi the
whole gsd-hooks/ tree was invisible to the custom-file scan and user-added
files there were never backed up before the next update's clean-install wipe.
The dir set now resolves via the .gsd-runtime marker plus the shipped
capability registry (never bin/install.js, which is not shipped into installed
trees), and falls back to scanning every known candidate when the runtime
cannot be determined — over-scanning is safe, under-scanning is the data loss.

Review MAJOR — the pi adapter bound to an empty bundle. resolveSharedHooksDir
accepted any directory, so an interrupted install left gsd-hooks/ winning over
a fully-staged legacy hooks/ and every hook silently no-opped. A candidate now
qualifies only if it is non-empty.

Remote-runner clusters:
- emitted-provenance had no rule for the gsd-hooks/ family; added two pi-scoped
  rules pointing at the same sources the existing hooks/ rules use. The table is
  total, so an unattributed family is a hard failure by design.
- pi tests in install-minimal-hooks and the install integration suite asserted
  the old layout; updated to derive the dir name from the descriptor rather than
  hardcoding either name.
- 19 unrelated-looking failures on node22 only were a leaked fs mock: t.after()
  runs in registration order, cleanup was registered before mock.restoreAll(),
  and node22's JS rimraf calls the public fs.rmdirSync while node24's native
  path does not — so the EACCES stub leaked process-wide on one lane. Restore
  now runs first.

Verified on the remote runner.

* fix(#3023): honor PI_CODING_AGENT_DIR, ack the rename ripple, fix expandTilde

pi resolves its agent dir as PI_CODING_AGENT_DIR ?? ~/<CONFIG_DIR_NAME>/agent
(packages/coding-agent/src/config.ts). GSD's pi descriptor declared an empty
configHome.env, so a user with that variable set had GSD installed where pi
never looks. Added the env name; the dot-home-nested resolver already handled
the override, so no resolver logic changed.

Also fixes expandTilde in the shared runtime-homes resolver, found while adding
that: it hardcoded os.homedir() and ignored the opts.home every caller threads,
so EVERY runtime's tilde-valued env override (claude, antigravity, windsurf, pi)
silently resolved against the real home. That is a correctness bug and a
test-escape hazard — a sandboxed test asserting on a tilde override reached the
developer's actual home directory. Now threaded through every branch; behavior
with no injected home is unchanged.

Adds the emitted-drift ack fragment for the 58 pi paths whose emitted location
moved with the rename. The provenance rules satisfy the totality gate; the
differential gate needs the ack because the hook sources are byte-unchanged —
only the installer's target directory moved. The two hook files this branch
genuinely edits stay attributed and are not double-acked.

Note on piConfig.configDir: it is read from pi's OWN installed package.json
(getPackageDir walks up from pi's __dirname), alongside piConfig.name — a
white-label setting for a redistributed pi fork, not a per-project user setting.
Documented accordingly rather than treated as an unsupported override.

Verified on the remote runner.

* fix(#3023): reject blank env overrides, pin adapter/descriptor parity

Three review findings, all fixed.

A whitespace-only config-dir override was accepted verbatim: the guard was
`if (val)`, falsy only for the empty string, so PI_CODING_AGENT_DIR='   '
resolved to a literal three-space directory name instead of falling back to the
descriptor default. Fixed across every env-consuming branch — dot-home,
dot-home-nested, all three xdg steps, and generic-agents-root — not just pi's.
Non-blank values are still never trimmed, so '~/My Agent Dir' keeps working.

pi/gsd.cjs's probe list and the descriptor were two independent sources of truth
for the bundle directory name; a future rename would have desynced them silently
and left every pi hook quiet with no error. The probe list stays deliberate — it
must resolve in a dev checkout and a half-upgraded tree, where the registry's
answer would be wrong — so this adds the parity assertion the repo's
generative-fix-divergence rule calls for: the descriptor value must be the FIRST
candidate, and the default must remain present.

Changeset body rewritten to cover the two later user-facing fixes it had not
caught up with.

CI's security job flagged CONTEXT.md:124 — pre-existing prose reading 'not the
same fact as a genuinely empty or absent one'. The match was the 'act as a'
INSIDE 'f-act as a': the pattern had no left word boundary, so any word ending
in act tripped it (fact, impact, contract, artifact, interact, redact,
abstract). My four-line CONTEXT.md edit dragged the latent false positive into
this PR because the scan is diff-scoped by file but reads whole files. Anchored
with (^|[^[:alnum:]]) rather than rewording maintainer-owned prose, which would
have left the class alive for the next PR touching any file saying 'fact as a'.

Auditing the rest of the list for the same class surfaced a real detection hole:
the eval/exec/Function patterns matched a quote via \x27, a GNU-grep-only hex
escape. BSD/macOS grep reads it as four literal characters, so single-quoted
eval('...')/exec('...') payloads were NEVER detected there while passing on
GNU-grep CI. Replaced with a literal apostrophe class.

Boundaries were added only where a real word-suffix collision exists; exec,
jailbreak, developer mode and the role-manipulation family were audited and
deliberately left unanchored. 22 new cases cover both directions — the false
positives now scan clean, and every real payload still fires, including the
quote/punctuation/start-of-line boundary forms.

Also builds this branch's injection test fixture at runtime instead of carrying
the literal phrase, so the payload keeps its teeth without tripping the scan.

  never call the producer, so nothing pinned whether a real run's mark is
  correct. Covers all six branches plus the non-object cache classes.
- Pins the fail-open: a transcript read that throws reports lines:0,
  indistinguishable from a genuinely empty transcript, and the consumer
  then replays a previous run's review as this run's.
- Pins the export-line escaping across the repair, persist and win32 bash
  lanes, including the parity assertion that they must not diverge.
- sliceCurrentPositionSection: empty-vs-absent, fenced heading, second
  occurrence, H3, CRLF.
- Proves deps.progressProvider is inert by supplying a throwing stub to
  all ten transition intents.

Verification through the remote runner only.

* fix(#3118): distinguish an unreadable transcript from an empty one

antigravityWatermark's final read can throw on a transcript that
indisputably exists. It returned lines:0, which is the same value a
genuinely empty transcript produces, so the caller could not tell the
two apart.

antigravityTranscriptFallback derives its skip from that count. A mark
of {convId:'c1', lines:0} for a conversation that pre-dates the run
makes it skip nothing and return the last PLANNER_RESPONSE in a
transcript written before this run started — a previous review
presented as this one's, which is exactly what the function's own
'never stale' docstring promises cannot happen.

The unreadable case now sets unreadable:true and the fallback declines
for a same-conv-id unreadable mark. An absent or empty transcript is
untouched: those genuinely have zero prior lines.

* fix(#3118): escape the export line for the file it lands in, not the echo

Three lanes emit export PATH="<dir>:$PATH". repair escaped it with
escapePosixDoubleQuoted; persist and the win32 Git Bash lane escaped it
with escapeSingleQuotedShellLiteral instead.

The single-quoting is correct for the echo, so nothing runs when the
user pastes the command. But the bytes appended to ~/.bashrc are the
export line itself, and inside double quotes in an rc file a $(...) or
a backtick in the directory name is command substitution that runs on
every new shell. Those characters are legal in a path on both POSIX and
Windows, so the path was reachable.

projectPathExportLine is now the single source of that line and escapes
for its final rc-file context; each lane still applies its own transport
escaping on top. fish keeps the single-quote escaper — its value really
does stay single-quoted.

The cmd.exe lane interpolated into a cmd double-quoted string with no
cmd-level escaping, so a quote closed the region and &cmd& ran. A quote
is reserved on Windows and cannot appear in a real path, so there is no
correct command to suggest: the win32 lanes now fail closed for one.

Metacharacter-free paths render byte-identically on every lane.

* fix(#3118): drop a stray carriage return and a deps field nobody reads

locateCurrentPosition subtracted a fixed one byte to exclude the newline
before the next heading, which assumes LF. On a CRLF document the slice
kept an unpaired trailing carriage return. It now walks back over the
newline and over a preceding carriage return if there is one.

StateTransitionDeps also required a progressProvider that 33 sites
supplied and no site ever called. A required field nothing reads widens
the module's interface without changing its implementation, which is the
shape epic #3051 cites as its reason for refusing blanket injection.
Removed along with the ProgressRecord alias that existed only as its
return type; state-document.cts's unrelated interface of the same name
is untouched.

* fix(#3118): stop an empty span duplicating bytes, and name the empty results

Three findings from the isolated review pass.

locateCurrentPosition could return end < start when the section was
empty and the next heading followed with no blank line between. Every
mutator splices with slice(0,start) + body + slice(end), so an inverted
span duplicated the region between them — a blank line silently
inserted into STATE.md on every transition, two bytes on CRLF. The span
is now clamped, and an empty section is a zero-length span, which is
what it always meant.

The win32 fail-closed path left the installer printing 'Add it with one
of:' with nothing under it. An empty shellActions folded two different
facts together, so projectPathActionProjection now carries a frozen
PATH_ACTION_REASON and the installer branches on it. Two empty results
with different causes staying distinguishable is the subject of the
epic this belongs to.

fish_add_path parses a leading dash as an option, so a directory named
-v printed 'No paths to add' instead of being added. Verified against
fish 4.8.1: the end-of-options separator fixes it.

Replaces the console-prose test the second fix first arrived with — a
regex over captured stdout is what CONTRIBUTING prohibits, and the
typed reason is the surface it asks for instead.

* fix(#3118): escape TOML control characters, and stop a test name overstating

Five findings from the two review axes.

escapeTomlDoubleQuotedString escaped only backslash and quote. TOML
basic strings also require U+0000-U+0008, U+000A-U+001F and U+007F to be
escaped, so a value carrying a raw newline or NUL wrote a config.toml no
parser accepts — rejecting the whole file, not just that value. Four of
its call sites write real config. Tab stays raw; the grammar exempts it.

The byte-identity test claimed every lane was unchanged for an ordinary
path, which is false: fish now takes the end-of-options separator on
every path, not only hostile ones. Renamed, and the one intended delta
now has its own named test instead of hiding inside a claim that read
as broader than it was.

Also: exact-equality assertions in place of substring checks that could
pass on a subtly wrong escape, newline and null-byte cases for all five
quoting primitives, and a temp dir registered with t.after so it is
removed when an assertion fails.

* docs(#3118): add the changeset fragments

* fix(#3118): degrade instead of throwing on a null conversation cache

A cache file whose whole content is the literal null — what a truncated
or zeroed write leaves behind — made both antigravityWatermark and
antigravityTranscriptFallback throw. JSON.parse('null') succeeds, so the
try/catch wrapping the parse never fired, and resolveConvId then called
hasOwnProperty on null.

Both functions advertise the opposite; the existing test next to them is
named 'a missing cache or transcript degrades to empty, never throws'.
Parsing successfully is not the same fact as the payload being usable,
and a guard that only wraps the parse cannot tell them apart.

resolveConvId is now total for any non-object input, so one guard covers
both callers. Caught by the null case in this wave's own cache matrix.

* test(#3118): correct a stale fish expectation and a parity comparison

The pre-existing 'POSIX persist mode escapes single quotes' test pinned
fish_add_path without the end-of-options separator this wave adds, so it
asserted behavior that is no longer correct. A repo-wide scan found one
such hardcoded expectation; every other site derives its expectation
from the projection.

The new parity test compared the token from a POSIX path against the
win32 lane, which posix-normalizes its input first — two different
inputs, so the tokens differed for a reason that had nothing to do with
the parity it claims to check. It now derives the win32 expectation from
the same input the lane receives.

* docs(#3118): reword a comment the injection scanner reads as an instruction

The scanner pattern act\s+as\s+(?:a|an|the)\s+ carries no word
boundary, so 'the same fact as the payload' matched on the tail of
'fact'. Reworded per the documented remedy for this collision.

The missing boundary is a scanner defect rather than a prose problem —
any contributor writing 'fact as the' trips it — but the pattern is
gate plumbing, which the sibling epic owns, so it is surfaced rather
than changed here.

Three defects in the negation suppression added by #3127, all in one
block, none of which had a test.

The pair scan was verbs.some(nouns.some(...)) with a slice and a split
per pair, so it grew cubically with clause length: 1.1ms before that PR
and 8462ms after, on 800 verb+noun pairs in one clause. api-coverage's
property test generates documents large enough to reach the runner's
600s file cap, which is why it hangs as 'fail 0, cancelled 1' rather
than failing an assertion. Every (verb, noun) window is a subset of the
single widest one, so one scan of that window answers the same question
in a linear pass. Verified equivalent against the old predicate over
20,000 generated clauses.

Both checks also subtracted clause.start from offsets that collectTerm-
Matches already returns clause-local. The first clause on a line has
start 0 so it worked there and nowhere else: later clauses went
negative, and slice reads a negative index from the end, so suppression
silently examined unrelated text.

The comment claimed 'without any API integration' was suppressed. It is
not — the qualifier sits outside the two-word lookback and the noun
precedes the verb. Widening the window would trade a false positive
that costs one declaration line for a false negative that slips a real
integration past a blocking gate, so the behavior stands and the
comment now says so. Pinned by a test.

The qualifier sets were also rebuilt for every line of every document.

8f75e27554 fix(#3045): fail closed when an executor dispatch drops its resolved isolation (#3069)
* feat(#3045): deny an executor dispatch that drops its isolation flag

Every isolation gate already resolved correctly. The resolved value then reached
the executor through a prose instruction telling the model to substitute it into
a call the model composes itself, and nothing verified the substitution. When it
was dropped, the executor edited and committed in the user's primary checkout
with no consent and no warning.

A prose backstop would be the same class of artifact as the defect, so this is a
shipped PreToolUse hook on the Agent tool. It fires at the instant of the call
rather than being read once at the top of a workflow, which is the only placement
the model cannot skip.

The guard is inert unless it can positively establish that this is a GSD project,
that the project resolves to harness isolation, and that the dispatch targets an
executor. A non-GSD repo has no invariant to enforce. Where it cannot read the
configuration at all, it denies rather than assuming, with its own reason -- a
guard that cannot verify must not answer safe. A malformed payload allows rather
than throwing.

Cursor is the second of only two runtimes that resolve harness isolation, so
shipping the guard for Claude alone left half the exposed surface unguarded while
the changeset implied it was covered.

The two runtimes fail differently. On Claude the harness flag is a per-dispatch
kwarg the model must copy into a call it composes, and the defect is that it can
be dropped. On Cursor the flag is --worktree, which applies to the whole session,
and the subagent-start payload carries no isolation field at all. There is no
flag to check, so the guard verifies the effective state instead: whether the
workspace is genuinely running outside the user's primary checkout. That is a
stronger check than the Claude one because it tests reality rather than intent,
and it is commented so nobody later rewrites it into a flag check.

Isolation is established two ways, either sufficient: the workspace resolves to a
linked git worktree, or it sits under the worktree root Cursor manages. The
second matters because a directory Cursor placed there is a legitimate isolated
session even before it becomes a distinct git worktree, where linkage alone would
report no repository.

Detecting linkage required a new primitive rather than the existing context
resolver. That resolver short-circuits on finding a local .planning directory
before it ever compares the git directory to the common one -- and an isolation
worktree normally has its own checked-out .planning. Reusing it would have read a
correctly isolated session as unisolated and denied it, which is the failure
direction that gets a guard switched off. The comparison is now its own
shortcut-free function that the resolver delegates to after its own shortcut, so
existing behavior is unchanged, and the case that would have broken is pinned.

The subagent type is checked before any configuration is read, so an unreadable
config cannot deny a dispatch this guard would never have enforced against.

The input-schema comment on the Cursor hook documented only the fields common to
every event and omitted the ones specific to this one. That omission cost a
halt during this work; it now documents both.

The guard keyed on the registry's dispatch.isolation, which says only that a
runtime is CAPABLE of harness worktrees. The decision that actually governs a
dispatch is the one the workflow resolves after gating, and that legitimately
comes out as sequential in three documented cases: a project setting
use_worktrees false, a per-plan submodule intersection, and the base-check
auto-degrade. The workflow tells the model to omit the flag in exactly those
cases, and the guard was denying every one of them.

The third case matters most. The preceding fix made the base-check degrade on
git timeouts and a missing git binary, where it had previously answered "safe".
That correction is right, and it means a transient hang now degrades to
sequential far more often than before -- so the two changes composed into a trap
where the workflow behaved exactly as designed and the guard blocked it.

The workflow already resolves isolation in shell, deterministically, which is
what makes it a trustworthy source in a way the model-authored call is not. It
now records that resolved value through a dedicated verb, and both guards read
it first. A fresh record is authoritative, so sequential dispatches pass
untouched. Absent or stale, the guards fall back to the capability check
combined with the project's use_worktrees setting, which still covers the case
that never reaches the workflow.

Also widened the matcher to accept Task alongside Agent, since a host that names
the tool Task would otherwise leave the guard silently inert while implying
coverage; stopped assuming Claude when no runtime is declared, which is the
shipped default and would have demanded a Claude-only argument elsewhere; and
made a non-git project inert rather than denied, since advising a worktree
session is not actionable without a repository.

The original diagnosis never modeled sequential mode as legitimate. That
omission is what let this through, and it is now recorded there.

Two independent reviews converged on the same failure: the guard was fail-open in
a default install, so it did not catch the defect it exists to catch. A shipped
project carries no runtime key, which made "runtime not confidently known" the
common case rather than a corner one. A record asserting that isolation was
required but carrying no flag then fell through to a capability lookup that
answered "none", and the dispatch was allowed. The flag itself only arrived from
a second shell block -- the same block a model dropping the argument would also
skip. A test had pinned that behavior as intended.

The record is now written by the resolver, as an unavoidable consequence of
asking for the value, rather than by a step the model is told in prose to go and
run. A guard against a prose-carried value cannot itself depend on prose. Mode,
flag and identifiers are written together and atomically, so the flagless window
is gone, and a record asserting isolation with no resolvable flag now denies
instead of degrading. Runtime is also resolved from the installer's own recorded
default, which makes confident resolution the normal case.

The per-plan submodule gate degrades after the phase-level decision and never
re-recorded, so a plan that legitimately ran sequentially was denied against a
still-fresh phase record. It now records its own, scoped to the plan.

A record also authorized any dispatch for four hours. One phase degrading to
sequential could silently license an unisolated dispatch in the next. Records
now carry phase and plan, the guards require them to match, and the window is
minutes rather than hours -- the resolver rewrites it before every dispatch, so
a long window bought nothing and only widened the hole.

The flag validator rejected any value beginning with two dashes, which is exactly
the form Cursor and Windsurf declare, so their real value could never have been
stored. Writer and reader also derived the record path differently and diverged
inside a linked worktree without local planning state.

The predictable path remains a way to silence the control without leaving a trace
in the diff. It grants no access an agent with shell does not already have, so it
is documented as accepted rather than redesigned around.

boundary case existed to catch: a record whose age exactly equalled the staleness
window was treated as fresh, so it stayed authoritative for one tick past its own

The parity test meant to stop the two guards' executor lists from drifting could
never have failed. Its project fixture was a bare directory rather than a
repository, so the non-git inert branch answered before the executor list was
ever consulted. It asserted agreement it never actually measured. The fixture is
now a real repository, like every sibling in the file.

A test also asserted that Windsurf declares the worktree flag. It does not --
Windsurf resolves to no isolation by design, having no named concurrent dispatch
to isolate. The test claimed a registry fact that was never true, and a comment
in the resolver repeated it. Both corrected, and the test now proves what it
should have all along: that the parser accepts any bare flag value, rather than
one runtime's supposed value.

The new guard was missing from the bundled-hook whitelist, which is the surface
that decides what actually ships, and the per-plan gate had gained calls to the
launcher without the preamble those calls require. The changeset carried
parenthetical product descriptions the purity rule forbids.

Two tests redirect HOME to control where the installer-persisted runtime default
is read from. Node resolves the home directory from USERPROFILE on Windows and
never consults HOME, so both silently read the real runner profile, found no
recorded runtime, and asserted against a project the hook had not recognised. The
production code was already correct in asking the platform rather than the
variable; only the tests were wrong to assume one variable answers everywhere.
The helpers now mirror the override onto both.

The symlink spoofing test also created a directory symlink unconditionally, which
needs elevated privileges on Windows. It survived on this runner, but it would
fail on any host without them, so the creation is now attempted and the test
skips explicitly when it cannot be done -- a bare return would have counted as a
pass and hidden the gap.

Skipping alone would have left the platform uncovered, so the behaviour it proves
is now also driven in-process through an injected realpath, following the seam
already used for the clock. That case no longer depends on privileges at all, and
the end-to-end test keeps its original assertions wherever symlinks work.

* fix(#2544): stage the CommonJS marker in GSD-owned dirs, not the config root

installSharedHooksBundle wrote `{"type":"commonjs"}` over
<configRoot>/package.json unconditionally — no existence check, no merge,
no backup — on every install and every /gsd-update re-install. On the 11
affected runtimes that file is often user-owned; on OpenCode and Kilo it is
the documented place to declare local-plugin npm dependencies, so a user's
name/type/dependencies/scripts were destroyed on each run.

The uninstall path already read the file and unlinked it only on an exact
content match. That asymmetry was the defect: the discipline existed in the
codebase, it just was not applied on the write side.

Move the marker into the directories GSD creates and fills with its own .js
files — hooks/ (all shared-hooks runtimes, incl. Kimi's own root) and the
nativePlugin dir (plugins/ for OpenCode+Kilo, extensions/ for pi) — and stop
writing the config root entirely. New src/commonjs-marker.cts owns the marker
string plus one ownership predicate (absent / gsd-owned / foreign, fail-closed
on an unreadable file) shared by ensureCommonJsMarker and removeCommonJsMarker,
so install and uninstall cannot drift apart again.

Nothing else depended on the config-root marker: package identity is baked at
build time (#378/#498) and version resolution prefers gsd-core/VERSION and
already tolerates a missing root package.json (#1383) — Codex has installed
without one all along. A package.json in plugins/ or extensions/ is inert to
plugin discovery, which globs *.{ts,js} only (see installer-migration 006).

Uninstall retires the pre-fix config-root marker, so upgrading users are
cleaned up on removal, and still never touches a file it did not write.

* fix(#2544): point the changeset fragment at the filed PR

The fragment's `pr:` field is only knowable after `gh pr create` returns.

* fix(#2544): register commonjs-marker.cjs in the tsc-generated ESLint ignore set

bin/lib/commonjs-marker.cjs is tsc output (src/commonjs-marker.cts is the
linted source), so it belongs in the ADR-457 ignore list like its siblings.
Clears the lint-tests no-var failure and the repo-invariants
"linted xor ignored" migration-state test.

* fix(#2544): pin the kimi CommonJS marker to hooks/, not the ~/.kimi root

The UPGRADE 1 test still asserted the pre-#2544 marker location
(~/.kimi/package.json). The marker now lives inside ~/.kimi/hooks — the
directory GSD itself creates — matching the updated golden-install-parity
and install-tree fixtures. Also asserts the root marker is NOT written.

* fix(#2544): make the CommonJS marker write path non-fatal

Review round 2, Major 3 + Minor 1 + the stagedHooks nit.

ensureCommonJsMarker rethrew any non-EEXIST write error and neither call site
caught it, so EACCES on a read-only hooks/, EROFS, or ENOSPC aborted the whole
install with a raw stack trace. Every other marker interaction in the module is
best-effort — removeCommonJsMarker swallows unlink failures, classifyMarker
swallows read failures — and this was the write path, i.e. the one most likely
to fail on a locked-down config dir. It now returns a new 'failed' outcome and
both call sites warn and continue.

Sibling found while sweeping for the same defect class: fs.mkdirSync sat
OUTSIDE the try block, so an unwritable parent threw past the guard entirely.
Creating the directory is the same environmental hazard as writing into it, so
it moved inside.

Also in this file:

- The hooks marker is now gated on `stagedHooks && hooksOk`, not stagedHooks
  alone. stagedHooks is computed from the SOURCE listing before the copy loop,
  so it stays true when the copies land but verifyInstalled() then fails —
  marking a hooks/ GSD did not successfully populate claims an ownership the
  install did not earn.
- The uninstall rmdir of the native plugin dir is gated on GSD having actually
  removed something from it. Hoisting it out of the adapter-exists guard (so
  the marker-only case could prune) had silently widened it into deleting a
  user-created but empty plugins/ or extensions/ dir — the same "don't touch
  territory GSD didn't fill" principle this issue is about, inverted.
- Kimi's pre-#2544 marker at its native hook root (~/.kimi) is retired at the
  same call site that writes its replacement. That path is outside kimi's
  configDir, so installer-migration 007 structurally cannot reach it.

* fix(#2544): retire the stale config-root marker via installer-migration 007

Review round 2, Major 1 — the PR's headline claim was false for existing
installs. Upgraders kept BOTH markers: the new one under hooks/ and the stale
{"type":"commonjs"} at the config root, so their config root stayed pinned to
CommonJS and their dependency manifest stayed gone until they uninstalled.

The migration is unusual in one way, and it is the part worth reviewing: the
config-root marker was never recorded in gsd-file-manifest.json (writeManifest
records hooks/, agents/, commands/, scripts/ and the native plugin, never a root
package.json), so classifyArtifact answers 'unknown' for it and the planner's
own guard downgrades a remove-managed on an 'unknown' classification to
preserve-user. 007 therefore supplies the "purpose-built detector for an old
GSD-owned shape" that docs/installer-migrations.md#remove-managed sanctions —
exact content match, the same predicate removeCommonJsMarker has always used —
and declares the resulting classification on the action. A package.json with any
other content is left untouched, and there is deliberately no backup-and-remove
branch: a non-matching file here is not a patched GSD artifact, it is somebody
else's file.

Scope is all runtimes. The `runtimes` field is OMITTED rather than `[]`:
validateStringArray requires the field to be non-empty WHEN PRESENT, while the
runtime filter treats an empty array as "all" — so `runtimes: []` throws at plan
time and the migration never runs. The metadata test pins this.

Kimi is a deliberate carve-out, named in the migration's own header: its marker
lived at ~/.kimi, outside kimi's configDir, and migration relPaths are
structurally confined to configDir. It is retired by the installer instead.

Registration: shipped-migrations table, .gitignore for the emitted .cjs, the
EXPECTED_CHECKSUMS baseline, and the ESLint ignore set. That last one is not
copied from migration 006 by rote — 006 needs no entry because it imports
nothing, while 007 imports node builtins, so tsc emits its __importDefault
helper and the `var` in it trips no-var. This is the same lint gate that made
round 1 red.

* test(#2544): fault-injection and multi-runtime marker coverage

Review round 2, Major 2 + Minors 4 and 5.

Major 2 — CONTRIBUTING.md:514-531 is mandatory for install/uninstall flows and
the suite had no fs monkeypatching at all. Every branch now covered is one whose
doc comment claims it as the module's safety posture:

- classifyMarker non-ENOENT lstat error -> 'foreign' (the fail-closed rule),
  with an ENOENT control alongside it so the test discriminates rather than
  just asserting one side
- classifyMarker readFileSync throw -> 'foreign' (present-but-unreadable never
  downgrades to the permissive answer) — the fixture's bytes are exactly GSD's
  marker, so the test fails if the code ever answers on content it could not read
- a DIRECTORY at the marker path (CONTRIBUTING:521; the symlink case was already
  covered with a real symlink, the directory case needs no injection at all)
- the ensureCommonJsMarker TOCTOU EEXIST branch — the entire reason for flag:'wx'
- the new 'failed' outcome, for both writeFileSync (EACCES/EROFS/ENOSPC) and the
  mkdirSync that used to sit outside the guard
- removeCommonJsMarker unlink throw -> false

These save and restore fs methods in `finally` rather than using chmod 0o000,
which does not fault under root and would pass vacuously in root Docker and CI.

Minor 4 — uninstall was driven for opencode only. pi's extensions/ and both
kimi locations now have behavioral coverage, install and uninstall, each paired
with a user-authored-file case proving GSD leaves it alone.

Minor 5 — the stagedHooks gate had no assertion behind its stated reason.
A pre-existing, GSD-untouched hooks/ directory is now driven through a runtime
that declares skipSharedHooksInstall and asserted to stay marker-free, with its
user content intact.

Also regression-tests the uninstall rmdir gate from the previous commit: an
empty plugin dir GSD removed nothing from must survive.

* docs(#2544): correct stale marker prose, register the module, document the trade-off

Review round 2, Minors 2, 3 and 6.

Minor 2 — six files asserted the installed ROOT ships the synthetic marker.
None was load-bearing (all three walk-up consumers are VERSION-first with
try/catch and the marker never carried a `version`), but ADR-457:52 is the
rationale for keeping a generated module, so a future reader would mis-derive
the constraint from it. Each site is corrected to what is now true: the
installed tree carries no package.json with a .name at all, because the only
ones GSD stages are {"type":"commonjs"} markers and they now live in GSD's own
directories.

Two of the six needed more than a location swap. hooks/gsd-check-update-worker.js
and the platform-gate test both described `require('../package.json').name`
resolving to undefined; post-#2544 that require does not resolve at all, so the
history is kept accurate and the present-tense claim corrected rather than just
moved. And src/runtime-artifact-conversion.cts described the no-root-package.json
case as Codex-only — it is now every runtime, which strengthens that comment's
own argument for lazy resolution. The generated .cjs sibling needs no edit: it
is gitignored build output, not a tracked file.

Minor 3 — src/commonjs-marker.cts had no CONTEXT.md entry, unlike every peer
module, and CONTEXT.md is the #2 co-change partner of bin/install.js. Added,
including the fail-closed posture and the never-throws contract.

Minor 6 — the plugins//extensions/ marker shadows the config root for all .js
siblings, so an OpenCode/Kilo user's ESM plugin/*.js stays broken. That is
exactly what #2544's Fix section prescribed and it is disclosed in the PR body,
but the PR body is not documentation. It now lives in the OpenCode section of
docs/how-to/install-on-your-runtime.md, stated as a real constraint rather than
a pure improvement, with the .ts mitigation and a fallback for ESM plugins.

* test(#2544): attribute the CommonJS marker in the emitted-provenance rules

The differential emitted-attribution gate (#2723, landed on `next` after this
branch was cut) went red on the macOS shards once this PR rebased onto it. Two
distinct causes, both real gaps rather than noise:

1. `plugins/package.json` and `extensions/package.json` matched NO rule — the
   `native-plugin` rule covers `*.{js,cjs,mjs}` only, so the marker read as an
   unattributed emitted family.
2. `hooks/package.json` fell through to `hooks-built`, which attributes an
   emitted `hooks/<X>` to a repo source `hooks/<X>`. There is no
   `hooks/package.json` in the repo, so it resolved to a nonexistent path.

Cause 2 is exactly the failure already documented three lines above it for
Copilot's `gsd-session.json` — "a code literal, not a built script" — so the fix
follows that precedent rather than inventing one: `package.json` is excluded
from `hooks-built` the same way, and a dedicated `commonjs-marker` rule
attributes the family across all four roots it can appear in (both hooks roots
plus `plugins`/`extensions`) to the sources that actually emit it.

Deliberately a RULE, not an entry in tests/emitted-drift-ack.json. An ack is for
a one-off ripple and goes stale by design — the gate fails a stale ack precisely
so it cannot pre-clear the next change on that path. These markers are a
permanent part of the emitted tree from #2544 onward, so they need standing
attribution.

Verified by reproducing the CI failure locally with GSD_EMITTED_BASE: 3
provenance errors + 12 unattributed paths before, 35/35 green after.

* fix(#2544): route the #2717 hooks-surface marker helpers through commonjs-marker

#2717 landed a second copy of ensureCommonJsMarker/removeCommonJsMarkerIfGsdOwned
in src/runtime-hooks-surface.cts for the runtimes that stage .js hooks via
dedicated paths (cursor/windsurf/codex). That copy had drifted from this PR's
module on the two properties that matter:

  - ownership probe: `fs.existsSync` FOLLOWS symlinks and reports false for a
    DANGLING one, so a dangling package.json symlink classified as absent and
    the write went straight through it. Demonstrated: against the pre-fix copy,
    ensureCommonJsMarker() on a hooks/ dir holding a dangling package.json
    symlink returns true and creates {"type":"commonjs"} OUTSIDE that directory.
  - create: a plain writeFileSync leaves the classify->write window open, where
    commonjs-marker creates with flag:'wx' (O_EXCL).

Both helpers now delegate to src/commonjs-marker.cts, which is what this PR's
own docstring already claimed was the single place these rules are enforced.
Exported signatures are unchanged (still boolean), so bin/install.js and the
#2717 tests are unaffected.

The new subtest is the only coverage that fails if the duplicate is ever
reintroduced — the two implementations agree on every non-adversarial input, so
the existing suites pass against both.

* test(#2544): pin the stagedHooks gate on zcode, not windsurf

The Minor-5 coverage picked windsurf because hostBehaviors.skipSharedHooksInstall
kept it out of the shared hooks bundle, so GSD staged nothing into hooks/ and the
marker was correctly absent.

#2717 changed that premise: cursor/windsurf/codex now stage their .js hooks via
dedicated paths and get the marker beside those scripts. Measured on this tree,
windsurf stages 2 .js hooks and receives a marker — so the assertion was pinning
behaviour that is now wrong, not the gate it was written for.

ZCode is the durable choice: per #1821 it has hooksSurface:'none' AND no plugin
surface to spawn hooks, so GSD stages no .js there by either route (measured: 0
staged, no marker). The property under test is unchanged — a user-created hooks/
directory GSD never fills stays marker-free.

* test(#2544): use the shared cleanup helper in the migration test

Addresses the review's Major 1. The suppression's stated reason — "no helpers
import available" — was not correct: tests/helpers.cjs exports cleanup, and the
other test file added in this same PR imports it (tests/commonjs-marker.test.cjs).

The local reimplementation dropped two protections that are live on this repo's
windows-latest lane: the CWD guard (Windows cannot remove a directory that is the
current working directory) and the 20 x 250ms retry budget that absorbs the
deferred-scan handle Windows Defender holds on newly-written files.

Local function and suppression both removed; local/no-raw-rmsync-in-tests now
passes without one.

* test(#2544): expect hooks/package.json for the #2717 runtimes

The fresh-install contract table predates #2717, which stages cursor/windsurf/
codex .js hooks via dedicated paths and writes the CommonJS marker beside them.
All three therefore now receive hooks/package.json legitimately.

Measured on this tree: codex stages 3 .js hooks, cursor 6, windsurf 2 — each with
the marker; cline/copilot/trae/zcode stage none and get none, so their contracts
are unchanged.

* fix(#2544): gate the #2717 marker writes on having staged something

The three dedicated marker writers #2717 added ran unconditionally. Each one
mkdirs hooks/ up front and stages its scripts conditionally on the source
existing, so with an absent or empty hook source they created a directory,
filled it with nothing, and marked it as GSD's anyway.

That is the same write-into-someone-else's-territory this issue is about, and
installSharedHooksBundle already guards the identical case with `stagedHooks`.
The dedicated paths now carry the matching gate:

  - cursor / windsurf: `installedScripts.size > 0`
  - codex: a new `codexStagedHooks` flag. The enclosing guard only proves that
    hooks/dist EXISTS; it says nothing about whether any CODEX_HOOKS_TO_COPY
    entry landed.

Covered for cursor and windsurf by driving each writer against a src tree whose
hooks/ dir is empty. The codex leg is defensive and deliberately uncovered: its
trigger state needs a package tree where hooks/dist exists but holds none of the
allowlist, which is not constructible from a real checkout.

* test(#2544): scope the commonjs-marker sources per root

The rule declared one flat source list for every marker root, so
`extensions/package.json` was attributed to runtime-hooks-surface.cts (which
never writes there) and `.kimi/hooks/package.json` to install-engine.cts.

That is not merely untidy. emitted-diff.cjs accepts the FIRST satisfied source,
so a flat list containing bin/install.js let any change anywhere in that
13k-line file authorise marker drift for every root — the blanket escape hatch
this file's own agents-verbatim comment refuses for exactly the same reason.

Sources are now derived per root from ctx.rel. Note the rule ctx is
`{ rel, runtime }` and carries no `root`, so keying on ctx.root would have sent
every path down one branch silently.

* test(#2544): state precisely what the zcode assertion pins

The comment claimed the test pinned installSharedHooksBundle's `stagedHooks`
gate. It does not, and neither did the windsurf version it replaced: zcode
declares skipSharedHooksInstall, so the outer guard skips that helper entirely
and the gate is never evaluated. The test passes on the runtime exclusion.

What it does pin — the outcome a pre-existing, GSD-untouched hooks/ stays
marker-free — is still worth having, and is what the review asked for. The two
`staging zero hook scripts` tests are the ones that pin a real staged-nothing
gate. Comment corrected rather than left implying coverage that is not there.

* fix(#2691): repair five dangling references in the ADR corpus and contributor docs

Found by the 2026-07-24 ADR corpus audit; each mechanism re-reproduced live
against next @ 3eb1cede before filing.

1. docs/adr/1239-gsd-embeddable-orchestration-engine.md linked the
   host-integration capability matrix as `reference/...` from inside
   docs/adr/, which resolves to the nonexistent docs/adr/reference/.
   Three occurrences (the #2584 amendment added two after the audit).
   All now `../reference/...`.

2. src/plan-drift-guard.cts cited docs/adr/0022-source-grounding-drift-guard.md,
   a path that has never existed (git log --all --diff-filter=A returns
   nothing). Corrected to docs/adr/22-plan-drift-guard.md. Comments survive
   tsc and ADR-457 builds at publish, so the bad citation shipped to users --
   verified by grepping the compiled gsd-core/bin/lib/plan-drift-guard.cjs.

3. CONTRIBUTING.md and docs/contributor-standards.md illustrated the ADR
   naming convention with issue #3485 -- a pre-rename number from the
   predecessor repo (get-shit-done-redux) that does not resolve in
   open-gsd/gsd-core. It is dangling, not invented: ADR filenames 3524 and
   3660 show pre-rename numbering reached the 3000s. The worked example now
   uses #2264, which resolves; the one genuinely historical mention is
   annotated rather than rewritten.

4. docs/adr/857-capability-system.md's H1 carried a stale [Proposed] bracket
   contradicting its "Accepted -- ratified 2026-07-17" Status field.
   gen-adr-index.cjs:213 strips the bracket rather than comparing it, so the
   contradiction was invisible to the gate; it is also the only in-repo
   consumer, so removal leaves the rendered index byte-identical.

5. gen-adr-index.cjs's back-link comment still described ADR-857 as Proposed
   and its claim over ADR-0011/ADR-58 as a supersession. Both were restated
   at ratification (the claim became Subsumes; the reciprocals were added).

Regression coverage folds into tests/adr-index-gate.test.cjs rather than a
new bug-* file (lint-regression-test-names): four cases covering link
resolution, H1-bracket-vs-Status agreement, the plan-drift-guard citation,
and the naming worked example. All four fail at the pre-fix tree.

No behavior change. lint:ci exit 0; adr-index-gate 35/35; index regenerates
unchanged (67 ADRs).

* chore(#2691): add the required pr: field to the changeset fragment

docs-lint rejected the fragment with fail_malformed_fragment / missing_pr: the
frontmatter needs both `type:` and `pr:`. The fragment was hand-authored before
the PR existed, so it carried only `type:`.

Note for future work: neither lint:docs nor lint:changeset is part of the
lint:ci chain, so a green lint:ci does not cover these two CI checks. Both were
run directly before this push:
  ok docs-lint: ok_no_triggering_fragments
  ok changeset-lint: ok_fragment_present

* fix(#2691): drop the false branch clause and repair two more matrix links

Review round 2 on #2692, both blocking findings.

F1: the worked example at CONTRIBUTING.md:101 asserted
'on branch docs/2264-golden-parity-redesign'. That branch never existed --
the ADR file carries the epic number (#2264) while the branch and commit
carry the Phase-0 sub-issue number (#2265, PR #2270, branch
docs/2265-golden-parity-adr). #2264 is therefore the one ADR in the corpus
where filename and branch numbers deliberately disagree, making it the worst
available illustration of 'the issue number becomes your prefix and your
branch'. The branch clause is dropped; the surviving claim is verified
(#2264 is open-and-approved with approved-enhancement, and the file is
2264-golden-parity-redesign.md).

F3: docs/how-to/install-on-your-runtime.md:460 and :476 linked the
host-integration capability matrix as a bare filename from inside
docs/how-to/, which resolves to the nonexistent
docs/how-to/host-integration-capability-matrix.md. Same defect class as
repair #1 in this PR. Both now use ../reference/..., matching the form
already used by the sibling add-or-update-a-host-integration.md:167.

* fix(#2691): take the review minors -- anchors, bracket, ADR path, token order

Review round 2 on #2692, non-blocking findings.

F4: ADR-1239:198,206 read '[capability matrix §codex](...matrix.md)' -- the
link text promised a section, the target carried no fragment. '## codex'
exists at docs/reference/host-integration-capability-matrix.md:85, and the
repo already uses that form (#zcode, #pi in the how-to).

F5: docs/adr/857-capability-system.md:1 had its stale [Proposed] bracket
dropped rather than corrected, making 857 the only ratified ADR with no H1
bracket while four other Accepted ADRs carry one. Restored as [Accepted],
which satisfies the H1-vs-Status invariant and preserves consistency. No
recorded rule mandates the bracket, so this is style, not contract.

F7: docs/CONFIGURATION.md:808 cited adr/1244-runtime-capability-registry-
overlay.md; the actual file is adr/1244-capability-ecosystem.md. Same defect
class as repair #2, one directory over.

F8: test 33 resolved the Status token with STATUS_TOKENS.find(), which
matches by array order rather than by position in the line. Since
STATUS_TOKENS[0] === 'Accepted', a future '- **Status:** Superseded by ADR-X
(was Accepted ...)' paired with an H1 [Superseded] would have reported a
false mismatch. Now resolved by earliest index in the line. No ADR has that
shape today, so this is latent; ADR-857's two-token Status line resolves to
'Accepted' under both the old and new rule.

Changeset updated: five repairs -> seven, adding the two how-to matrix links
and the CONFIGURATION.md ADR path, plus the (#2691) issue backlink that 46
of the other 47 fragments carry.

Not addressed here: F2 (widening the guard to resolve anchors and walk docs/
recursively) is filed separately as #2704, approved-enhancement.

pi auto-discovers extensions/ entries through isExtensionFile(), which accepts
only .ts and .js. GSD installs its extension as gsd.cjs, so pi silently skips
it: no /gsd command, no error, no log line.

Encodes pi's discovery PREDICATE rather than a literal filename, so the
contract keeps holding across future renames, and adds the migration-006 test
matrix for retiring the stale gsd.cjs left in pre-fix installs.

Red until the fix lands.

Install it as gsd.js. The in-repo source stays pi/gsd.cjs — tests require() it
directly and .cjs is unambiguous CommonJS; only the installed name has to
satisfy pi, and pi loads accepted files through jiti, which handles CJS and ESM
alike. (The reporter's premise that ~/.pi/agent/package.json declares
"type":"commonjs" does not hold — pi never writes that file.)

Renaming an installed artifact requires a migration record, so add 006 to
retire the stale gsd.cjs from pre-fix installs; without it the old path drops
out of the manifest and uninstall can never remove it. The migration plans
nothing for an unmanifested gsd.cjs: emitting remove-managed there would have
the executor downgrade it to preserve-user and mark it blocked, failing the
install for anyone who hand-placed their own file.

Also pins body-parser >=2.3.0 (GHSA-v422-hmwv-36x6). The advisory reaches the
production tree transitively via the Claude Agent SDK and fails the

gsd-migration-journal/. Deletion was already safe (fs.rmSync unlinks the link,
never the target); the copy was not.

Nothing GSD installs is ever a symlink, so the faithful snapshot of a symlinked
managed path is the link itself. copyPreservingSymlink recreates it, which
keeps rollback fidelity (restore re-creates the same link) while never reading
the referent. Scoped the pre-delete to the symlink branch only, so the
regular-file path keeps copyFileSync's overwrite-in-place and a mid-restore
failure cannot destroy the destination. The restore-side existence check moves
to lstat, since existsSync follows a link whose target is gone and would
silently skip the restore.

This lives in the engine all six migrations share, so 000-005 are hardened too.

Also regenerates the pi golden-parity hash: correcting pi/gsd.cjs's own install
docstring changes the extension's content, which the golden suite caught.

missed a fourth: the catch block inside applyInstallerMigrationPlan, which
replays rollback snapshots taken earlier in the SAME apply attempt. Those
snapshots are symlinks precisely because of that commit, so the raw
copyFileSync there dereferenced them and wrote the referent's bytes to the LIVE
install path — worse than the journal-tree leak it was meant to fix, since it
is user-visible and at a predictable location.

Verified by experiment rather than assertion: with the pre-fix line restored,
the managed path comes back as a REGULAR FILE containing the referent's bytes;
with the fix it comes back as a symlink and the bytes appear nowhere.

The accompanying test injects the failure by letting the delete succeed and
then throwing once, modelling a later step failing after the delete. That
ordering is load-bearing — an earlier draft injected before the delete, which
leaves the live path in place, so the pre-fix copyFileSync hit a same-file
collision and threw instead of leaking. That draft passed against the bug it
was written to catch; this one fails against it.

Adds the missing rollback() coverage as well: a restored symlinked managed path
must come back as a link pointing at its original target.

Closes #2341. Admin-merged (self-review bypass) with full green CI.

- src/install-engine.cts installOpencodeFamilyArtifacts: the actual write target,
  which bypasses resolveRuntimeArtifactLayout via combinedFamilyInstall. This was
  a fifth site the issue did not list — without it the descriptor change alone
  would not have moved a single file.

Migration: an upgrade over a pre-fix install removes only manifest-proven
GSD-managed files from the legacy command/ dir and rmdirs it once empty.
Unmanifested user files are preserved, never deleted.

Kilo shares the opencode family install path and is explicitly unaffected —
pinned by a no-collateral test.

Note on the tests: the migration cases originally built their legacy fixture by
running the installer and relying on it to produce command/ — i.e. they depended
on the bug to set up the fixture, and became unsatisfiable the moment it was
fixed (block 1 requires command/ to be absent after a fresh install). They now
fabricate the legacy layout explicitly, including rewriting the manifest keys to
the command/ prefix — which is load-bearing, since the migration only removes
manifest-proven files and an unrewritten fixture would silently no-op and pass
even against a broken migration.

installOpencodeFamilyCommands unconditionally unlinks every gsd-*.md under its
destination before writing the fresh set (install-engine.cts:870-873), with zero
manifest or migration involvement. The only thing that protects a pre-existing
file is assertInstallerMigrationsUnblocked, which runs before materialization and
halts when the baseline scan flags an unknown file at a KNOWN surface.

Probed: a pre-existing commands/gsd-plan.md is silently destroyed (install exits
0). The identical file under the legacy, already-baselined command/ surface
correctly halts the install with "installer migration blocked pending user
choice". So this PR would have traded a protected surface for an unprotected one.

Fixed with a NEW fix-forward migration rather than editing 000, per
docs/installer-migrations.md:131-134 — an applied migration never re-runs, so
editing 000 would only protect fresh installs and leave every existing machine
exposed. A new id runs for both populations and drifts no shipped checksum;
adding its entry to EXPECTED_CHECKSUMS is the case that test explicitly sanctions.
All five pre-existing shipped checksums verified byte-identical.

Kilo is excluded by the migration's runtimes filter and keeps command/.

This was previously deferred as a PR-body note claiming "low impact — nothing
else acts on baseline-scan misses". That claim was never probed and was wrong.

79d7657eff feat(#2102): make pi a first-class installable runtime + fix its dispatch (ADR-1239)
Net-new EoS/pi installable runtime — purely additive (no prior runtime==='pi'
branches). pi is a bun-runtime programmatic-CLI whose /gsd command is registered
by a native ExtensionAPI extension and dispatches through the embedded engine.

Stage 1 (install plumbing):
- capabilities/pi/capability.json: full hostIntegration descriptor (imperative /
  slash-programmatic / active-model / native-extension / bun) + hostBehaviors
  {nativePlugin, pluginOnlyInstall}.
- --pi flag + interactive-menu renumber (All 17->18); pi added to RUNTIME_FLAG_IDS,
  RUNTIME_LABELS, RUNTIME_META, allRuntimes/runtimeMap, model-catalog defaults.
- Install mirrors OpenCode: pi installs the gsd.cjs extension + the shared engine
  payload (gsd-core + scripts + config markers) + the shared hooks bundle (spawned
  by the extension at lifecycle events, like OpenCode's plugin). pluginOnlyInstall
  EXCLUDES declarative command/agent/skill markdown, which pi has no host-read
  surface for (its /gsd is programmatic). _installNativePluginIfDeclared (extracted
  from the opencode-family path) copies pi/gsd.cjs -> ~/.pi/agent/extensions/gsd.cjs
  (global) / .pi/extensions/ (local). pi added to package.json files.
- Golden: new pi.json (320 files: extension + engine + 27-file hooks bundle, no
  markdown); the 16 other fixtures + claude-local change only by the shared
  model-catalog hash line.

Stage 2 (real dispatch + upgrades):
- Shared dispatchGsdCommand() (shell-command-projection): bounded, no-throw
  subprocess-shim to gsd-tools.cjs (the only full-surface dispatch path; no
  in-process full-hub factory exists). Fixes pi/gsd.cjs's createHub()-no-args bug
  (every dispatch was UnknownCommand) AND the identical bug in mcp-server.cts's
  gsd_invoke_command, which a vacuous unknown-family-only test had masked (now has
  a real dispatch regression test).
- pi/gsd.cjs: /gsd handler now (args, ctx) - tokenizes (quote-aware, via the
  shipped hooks/lib/git-cmd.js) + dispatches real family/subcommand (not hardcoded
  query/help); gsd_invoke gets a TypeBox (JSON-schema-fallback) parameters schema +
  consumes params; getArgumentCompletions; before_provider_request active-model
  steering (fail-open on null resolution); functional session_start /
  before_agent_start / session_before_compact hook bridges (spawn the shipped GSD
  hook scripts).
- EXTENSION_EVENT_SURFACES.pi expanded from ['tool_call'] to the full 30-event
  vocabulary.

The issue's "0 conditional branches" premise missed a live one: the `!isZcode`
shared-hooks exclusion (bin/install.js). Fold it onto descriptor-driven
hostBehaviors.skipSharedHooksInstall:true (zcode's golden has zero hook files —
byte-parity verified) and drop the now-unused isZcode destructure. Zero live
runtime==='zcode'/isZcode branches remain (AC2 source-grep guard over
bin/install.js + install-engine.cts + surface.cts + runtime-artifact-conversion.cts).
The 6 CLI-bookkeeping zcode mentions (--zcode flag, menu, roster, help) stay.

Reference test (declarative-reference-zcode.test.cjs): profileOf → declarative-cli;
createDeclarativeAdapter({runtime:'zcode'}).kind → declarative; a real install emits
the invocable nested-skills/commands/agents surface (no hooks); negotiateHostCapabilities
fail-closes (empty/corrupt descriptor; the nested/maxDepth undocumented sub-axes degrade
to most-restrictive); validateCapability clean.

UPGRADES documented as BLOCKED (verified doc gaps — NOT guessed, to avoid a
non-functional false-green): both of ZCode's documented capabilities lack a published
on-disk config format.
- Hook automation: zcode.z.ai/en/docs/plugin documents the Hook component only as
  "automation hooks triggered on specific events" (capability detected from directory
  layout) — no config file format/location/event schema. Cannot faithfully wire.
- MCP registration: zcode.z.ai/en/docs/mcp-services says servers are "stored in the
  .zcode configuration file" (UI-only) with no documented on-disk filename/path/schema —
  exactly the settings-filename gap the issue AC anticipated.
Both are documented (with the search trail) in the capability matrix + how-to, per AC4's
block-documentation clause; hookBus/transport stay declared for when ZCode publishes the
formats. No hook scripts or MCP artifacts added → no golden change, no other-runtime impact.

9e1fad1503 feat(#2098): drive CodeBuddy through the EoS descriptor + wire subagent hooks (ADR-1239)
Fold CodeBuddy's residual runtime-literal branches onto descriptor-driven
hostBehaviors (the issue's "zero branches remain" premise was inaccurate — 2
lived):
- Folded the `if (isCodebuddy)` commands/ report duplicate (byte-identical to
  the generic reportCommandsDir block above it) onto
  hostBehaviors.reportCommandsDir:true, matching cursor's #2089 precedent.
- Deleted the dead `else if (isCodebuddy)` agent-conversion arm (codebuddy ∈
  _DESCRIPTOR_AGENTS_RUNTIMES → gated out before the legacy chain, same dead-arm
  pattern removed for augment/trae in #2097).
- Removed isCodebuddy from all 4 destructure sites (now comments only, mirroring
  the #2096 isAntigravity fold). Zero live isCodebuddy reads remain.

UPGRADE 1 (extended hook bus): populate extendedHookEvents with the full
extended set SubagentStop/Stop/PreCompact/SubagentStart (qwen #2092 / kimi
precedent — codebuddy previously had extendedHookEvents:[] so it got NONE of
these). The generic applySettingsJsonHooks loop wires them, so CodeBuddy's
settings.json now gains all four subagent-lifecycle + stop/compact hooks it
previously lacked, matching Qwen/Kimi coverage. No source change (the
HOOK_EVENT_SURFACES SDK catalog is a locked dict; all 4 events are already in
the validator enum; hookEvents already 'claude'). settings.json is golden-
excluded → no golden change.

UPGRADE 2 (background dispatch): surfaced via the negotiated capability contract
only. CodeBuddy's dispatch.background:true legitimately exceeds the declarative-
cli baseline (false) and survives negotiation with no warning. NO agent-file
frontmatter field is emitted: the CodeBuddy CLI (GSD's install target,
~/.codebuddy/agents/) has NO background-dispatch frontmatter field — background
is a caller-side run_in_background invocation param (verified against
codebuddy.ai/docs/cli/sub-agents); the issue's agentMode/enabledAutoRun are
IDE-only (codebuddy.cn, a different product). Emitting them would be a non-
functional false-green, so it is deliberately not done.

Golden: byte-identical for all 16 runtimes (folds are console/failures-report
only; UPGRADE 1 → golden-excluded settings.json; UPGRADE 2 → no artifact
change). Tests: declarative-reference-codebuddy (adapter/axes/fail-closed
negotiation + AC2 source-grep guard) + codebuddy-upgrades (live install asserts
all 4 extended hooks wired; dispatch.background survives negotiation above

settings.json is golden-excluded, so no golden change. UPGRADE 1 (named/
background dispatch) + UPGRADE 2 (settings-json hook bus, Claude dialect)
were already live in production — this adds tests exercising both.

MCP lives in golden-excluded settings.json) — verified by a real double-install

Kimi's skills/kimi-agents dispatch was already descriptor-driven (converter-by-
name + kimi-agents kind). Zero isKimi/runtime==='kimi' branches remain.

UPGRADE 1 (native hook bus): new hooksSurface 'kimi-hooks-toml' + a marker-
delimited config.toml [[hooks]] emitter (buildKimiHooksTomlBlock/writeKimiHooksToml
in runtime-hooks-surface.cts; resolveKimiHooksTomlDir in runtime-homes.cts).
GSD's lifecycle hooks now wire into Kimi's native ~/.kimi/config.toml (Context7-
confirmed path) at SessionStart/PreToolUse/Stop/PreCompact/SubagentStart/
SubagentStop — kimi becomes a hooks/ consumer (the 3 && !isKimi exclusion guards
removed). config.toml holds absolute install paths so it's golden-excluded via
an exact relative-path (.kimi/config.toml), not a basename (which would blind
Codex's config.toml). New hooksSurface value added to the closed enum in
capability-validator + runtime-config-adapter-registry.
UPGRADE 2 (background dispatch): flip dispatch.backgroundDispatch true (Kimi's
Agent tool takes run_in_background; root agent already gets the Agent tool), so
negotiation no longer flattens dispatch. subagentToolkit stays 'undocumented'
per AC (coder/explore/plan have distinct tool policies).
MCP transport explicitly deferred (no installer-driven MCP for any runtime).

Golden: only kimi.json changes (hooks/ scripts now installed); all 15 others +
claude-local byte-identical (kilo/zcode keep their own exclusions). Tests:
kimi-imperative-reference (adapter/axes/fail-closed/hostBehaviors + source-grep
guard) + kimi-upgrades (config.toml [[hooks]] SessionStart + marker idempotency
+ backgroundDispatch negotiation). CONTEXT.md glossary + matrix + how-to updated;
changeset (Added).

branches — exercising the de-hardcoded, data-driven runtime path that 1.7.0
(ADR-1016 / ADR-1239) enables.

Descriptor (all axes sourced verbatim from zcode.z.ai docs):
- configHome ~/.zcode; nested skills + flat commands/agents; profile-marker install
- Claude-shaped skill format reuses convertClaudeCommandToClaudeSkill (no new converter)
- hostIntegration: declarative / slash-file / mcp / electron; dispatch background=false
  (foreground-only per docs); nested+maxDepth undocumented; passive model mode

Installer registration (data, not branches): --zcode flag, allRuntimes, runtimeMap,
interactive menu, --all list. getGlobalConfigDir + resolveRuntimeArtifactLayout +
ALLOWED_CONFIG_RUNTIMES + resolveInstallPlan all derive from the descriptor.

Revamped the brittle per-runtime golden-master tests to be count-agnostic,
descriptor-derived property tests (1.7.0 makes runtimes pluggable data, so pinning
frozen '15 runtime' snapshots is the wrong invariant): getdirname, label-policy,
config-adapter-registry (intent + install-plan golden master), capability-registry,
host-integration-descriptors (counts derive from curated maps). Adding a runtime
descriptor now extends coverage with zero edits to those suites.

Welcome banner, --zcode help, supported-runtimes how-to, and the host-integration
capability matrix (every axis cited) updated.

19fd9343f6 feat(#2002): self-healing runtime build for plugin-marketplace installs (#2036)
The compiled gsd-core/bin/lib/*.cjs modules are gitignored build artifacts
(ADR-457) shipped prebuilt in the npm tarball. A Claude Code plugin-marketplace
/ git-clone install materializes the repo tree directly and never runs
`npm run build:lib`, so those ~148 files are absent and every CLI command dies
at load with `Cannot find module './lib/cli-exit.cjs'`.

gsd-tools.cjs now calls ensureRuntimeBuild() before its ./lib requires: a new
committed bin helper that compiles the tree once on demand (lock-guarded,
incremental-cache-cleared, portable `node <tsc>` invocation) when the sentinel
cli-exit.cjs is missing, and surfaces an actionable error when TypeScript is
unavailable. The already-built npm path is a single fs.existsSync no-op.
ADR-457 (gitignored, build-at-publish) is preserved; no release-pipeline change.

Verified against a simulated marketplace checkout (148 build outputs removed):
the CLI self-heals and the result is byte-identical to `npm run build:lib`.

Antigravity is preserved throughout: its GEMINI.md contextFileName, .gemini/antigravity config home, the shared convertGeminiToolName/claudeToGeminiTools tool vocabulary, and the 'gemini' hookEvents dialect it declares. GEMINI.md retargeted as Antigravity's context file.

Ship a native OpenCode plugin (.opencode/plugins/gsd-core.js) plus the
installer step that delivers it, so GSD's lifecycle hooks run on OpenCode.
OpenCode declares hooksSurface:'none', so GSD's hook scripts already ship to
<configDir>/hooks/ but nothing invokes them; the plugin bridges OpenCode's
event bus onto those scripts as subprocesses (prompt/read/worktree/workflow
guards, injection scanner, context monitor).

Distribution is Option 1 (file copy) per the #1914 triage decision: no
scripts.build rename, no prepare/prepack removal. package.json gains
main + .opencode in files[] for discovery.

Corrected against OpenCode's docs + loader source (not the reference branch):
- Auto-discovery globs {plugin,plugins}/*.{ts,js} — .cjs is never matched, so
  the installed adapter must be .js (config dir carries {"type":"commonjs"}).
- No opencode.json plugin-array patch — that array is npm-only; local files
  are auto-discovered.
- REPO_ROOT is resolved by walking up to the dir holding hooks/ + gsd-core/,
  correct for package tree, global install, and local install.
- Config-hook registration is gated (IS_PACKAGE_TREE) so it never
  double-registers commands/agents/skills already delivered by native copy.

Also fixes an incidental .gitignore drift: 8 ADR-1239 .cts-generated .cjs
artifacts were untracked-and-not-ignored (leak risk) — now ignored.

Tests: tests/opencode-plugin-adapter.test.cjs (14, pure helpers + real
subprocess bridge against stub hooks); golden-install-parity regenerated.
Green on Mac + Linux (gsd-test): 0 failures.

Two additive changes to the post-install PATH-suggestion seam, both scoped
to existing functions.

A. Projection: add a fish entry to the persist-mode shell-action list in
   projectPathActionProjection() (src/shell-command-projection.cts). fish has
   no `export`/`$PATH`-list syntax, so the existing zsh/bash `export PATH=...`
   commands are inert when pasted. The new entry emits the fish-native
   `fish_add_path '<dir>'` (fish 3.2+, persists via the universal-variable
   store, de-duplicating). The directory is single-quoted with the same POSIX
   literal escaping as the zsh/bash siblings; verified round-tripping through
   real fish 3.7.0 for paths containing quotes, spaces, `$`, `*`, backticks
   and unicode.

B. Detection: add homePathCoveredByFishConfig() in bin/install.js, called
   from maybeSuggestPathExport() alongside homePathCoveredByRc(). fish does
   not use sh-style `export PATH=` rc files, so a fish user whose
   fish_user_paths already covers the global bin would otherwise get a
   false-positive "not on your PATH" warning on every install. Two
   side-effect-free detection routes (no fish subprocess):

   1. The universal-variable store (~/.config/fish/fish_variables). fish
      serializes this with `full_escape`: every byte outside [A-Za-z0-9/_]
      becomes `\xHH` (space -> \x20, `-` -> \x2d, `.` -> \x2e, `$` -> \x24,
      unicode -> \uXXXX) and list elements are joined by the literal 4-char
      token `\x1e` (NOT a raw 0x1e byte). The detector splits on `\x1e`,
      decodes the escapes, then compares each as an absolute literal — a
      decoded `$` is part of the directory name, not an unexpanded variable.
      Verified against real fish 3.7.0 output.
   2. config.fish (`fish_add_path`, `set -gx PATH`, `set -Ux fish_user_paths`)
      — plain shell tokens: HOME forms ($HOME/${HOME}/~) are expanded and a
      token still holding `$` (e.g. `$PATH`, `$fish_user_paths`) is skipped.

   Honours $XDG_CONFIG_HOME and always also checks ~/.config/fish.

No behaviour change for bash/zsh/PowerShell/cmd/Git-Bash users: their entries
and command strings are unchanged; the fish entry is additive and the fish
detector only narrows the set of cases that warn.

Tests: update the projection length assertion (2 -> 3) and fish escaping in
bug-3441; add fish detection + suppression cases in install-path-detection
(uvar store with real fish escaping, dot/hyphen/space/$-literal decode
regressions, config.fish routes, commented-out, relative-segment guard,
unreadable-file fault injection, suppression and emission via
maybeSuggestPathExport).

was copying from it, producing an ENOENT (reproduced 2/10 runs locally).

The additional issue: even with pre-placed stubs surviving the copy race,
the 000-first-time-baseline migration classified hooks/gsd-*.js as
bundled-gsd-hook artifacts, auto-removed them, and the copy step never
re-ran (hooks/dist/ absent) — leaving contextMonitorFile missing and all
hook registrations silently skipped (the 'got: []' symptom).

Fix: pre-populate targetDir/hooks/ per-test (isolated temp dir) AND pass
installerMigrations:[] so the baseline scan is skipped.  The Qwen suites
already used this pattern correctly; the Claude suites are aligned to it.

    macos-22/macos-24, test ubuntu-24.

The failures were masked locally only by a stale hooks/dist/ left from a
prior build (build-hooks copies into dist without clearing it). On CI's
fresh `npm ci` there is no dist, so the omission surfaced.

Fix: add 'gsd-config-reload.js' to HOOKS_TO_COPY so build-hooks stages it
into hooks/dist/ alongside the other JS hooks. Verified by removing
hooks/dist/ and rerunning the full suite green (0 fail).

stderr — an OS-level kill, not an app error). The swallowed failure left
config.json absent, so the first subtest's readConfig() threw ENOENT
opening <tmp>/.planning/config.json. Only 1 of 4 subtests failed,
confirming a per-invocation transient, not a deterministic miss; the full
suite schedules files differently so config.test.cjs did not collide with
those heavy neighbors → passed there.

Fix: add ensureConfigReady(tmpDir) which retries config-ensure-section on
ANY failure or missing file and throws a clear diagnostic if it still
cannot create config.json, then use it in both prototype-pollution
beforeEach blocks. Setup is now deterministic under load; the #663/alert-#26
security assertions are unchanged.

Also detect hooksConfig.enabled:false in Gemini settings and emit a clear
warning — without this check, all registered hooks silently do nothing.

  consistent with the Cursor (#785) and Augment (#790) commands surfaces.
- Mark emitted skills user-invocable:false so the commands surface is the
  sole '/' entry point (no duplicate /gsd-* entries); skills stay
  model-invocable. CodeBuddy's SKILL.md supports this field.
- Normalize $HOME/.codebuddy (bare + slash) path forms in runtime
  rewrites so --config-dir/local installs don't leak the default home.
- Report installed commands/ count on install; uninstall prunes gsd-*
  commands while preserving user-owned commands.

Scope: subagents (~/.codebuddy/agents/) are already emitted by the
generic agents block (unchanged); no mcp.json is written (gsd ships no
MCP server, and CodeBuddy's mcp.json registers only external servers).

- Gemini CLI: map Claude's $ARGUMENTS -> Gemini's {{args}} in generated TOML
  commands so typed arguments interpolate; inject live .planning/STATE.md into
  /gsd:progress via a fixed, injection-safe !{cat .planning/STATE.md 2>/dev/null}
  shell block (no interpolated input).
- Qwen Code: emit the optional numeric `priority` field on main-loop skills so
  the most-used workflows sort first in the /skills list (higher = earlier per
  the Qwen skills spec; the issue's inverse numbering was corrected).

OpenCode per-command model/agent/subtask/variant enrichment was evaluated and
intentionally not implemented: `model` reintroduces the #1156
ProviderModelNotFoundError regression for non-Anthropic providers (the converter
deliberately strips model:), `subtask`/`agent` change execution semantics for
GSD's interactive commands, and `variant` is not in the OpenCode command schema.

Schemas verified against primary docs (Gemini custom-commands, Qwen skills,
OpenCode commands/skills). Adds tests/enh-778-* and how-to + USER-GUIDE docs.

Register three new stable Codex hook events (SubagentStart, Stop,
PostToolUse) wired to gsd-context-monitor.js so Codex installs get
the same context-headroom tracking at subagent and session boundaries
that Claude/Qwen already have.

Add commandWindows field to the SessionStart hook entry on Windows so
Codex uses the .cmd shim directly (Git Bash/MSYS cannot POSIX-exec
node.exe). commandWindows is only emitted on win32; POSIX is unchanged.

Refactor reconcileCodexHooksJsonSessionStart into a generic
reconcileCodexHooksJsonEvent so any event name can be reconciled with
the same dedup/preserve-user-entries logic.

Add gsd-context-monitor.js and .cmd to MANAGED_HOOK_COMMAND_BASENAMES
_BY_SURFACE so idempotent re-runs de-duplicate entries correctly.

30 new tests covering: export surface, event registration for each of
the three events, commandWindows parity (POSIX vs win32), idempotency,
uninstall, and user-entry preservation.

Add a Gemini CLI extension package so users can install, update, and
remove GSD through Gemini's own extension lifecycle and have it appear in
`gemini extensions list`:

  gemini extensions update gsd-core
  gemini extensions uninstall gsd-core
  gemini extensions link /path/to/gsd-core   # dev

This mirrors the additive Claude Code plugin manifest (#766): a thin,
version-stamped manifest enforced by an in-repo drift test. The extension
ships the context-file payload (GEMINI.md), loaded into every Gemini
session; slash-command/agent/hook TOML projection into the extension is a
documented follow-up. The manual `npx gsd-core --gemini` installer (which
provides the /gsd:* commands) is unchanged — purely additive, no breaking
change.

- gemini-extension.json: name=binName, version tracks package.json,
  description, contextFileName=GEMINI.md (minimal; no mcpServers — gsd
  ships no MCP server)
- GEMINI.md: Gemini-session context payload
- package.json: add both artifacts to files[] so they publish
- CONTEXT.md: add "Gemini Extension Package" glossary entry

emit skills for Cline at global scope, alongside the existing .clinerules.

- runtime-homes: getGlobalSkillsBase('cline') -> ~/.cline/skills (was null)
- runtime-artifact-layout: cline emits a skills kind for GLOBAL scope only
  (local stays .clinerules-only), mirroring claude's scope dispatch
- install.js: convertClaudeCommandToClineSkill emits name+description-only
  SKILL.md frontmatter (Cline/agentskills.io spec; no Claude-specific
