* fix(#4211): materialize Kimi's agent tree recursively during surface apply kimiAgentsKind stages `gsd.yaml` + `gsd.md` + `subagents/gsd-*.{yaml,md}`, and install copies that tree recursively (_copyStaged). Surface apply fell through to _syncGsdDir's flat command/agent branch, which reads only top-level `*.md`: the YAML half and the whole subagents/ subtree were ignored, and `gsd.md` was written as `gsdgsd.md` because the flat branch re-applies kind.prefix to a name that already carries it. A surface change could therefore corrupt Kimi's installed artifacts while still reporting success. Three divergences from the install path, all in src/surface.cts: - _syncGsdDir gains a kimi-agents branch: recursive copy, then a prune scoped to exactly what install's _removeGsdEntries owns for this kind (the two root files, and gsd-*.{yaml,md} under subagents/). Everything else is user-owned and preserved. - applySurface stages kimi-agents WITH agentCtx and the `skills: '*'` rule for an unmodified full profile, as it already does for the agents kind and as createRuntimeArtifactInstallPlan does for every kind — without it Kimi's generated subagents lost their path-prefix rewrites and attribution trailer, and an unmodified full profile staged only the skill-referenced subset. - applySurface runs rewriteStagedSkillBodies for kimi-agents, which the install plan routes through it alongside skills. * chore: add changeset for #4211 --------- Co-authored-by: Tom Boucher <trekkie@nomorestars.com> |

A runtime kind may declare a global `home` override resolved from os.homedir()
rather than from the caller's configDir — codex's skills kind (`home: ".agents"`,
ADR-1239 / #2088) is the only live case. Sandboxing configDir/targetDir does not
contain it, and assertDestWithinConfigHome cannot see the class: that gate
confines a destSubpath to whatever root it is handed, and here the root IS the
escaped home. So an in-process caller that forgot to sandbox HOME wrote to, and
pruned gsd-* entries from, the developer's REAL ~/.agents/skills.
tests/agent-descriptor-parity.install.test.cjs's K1 loop did exactly that: it
iterates every agents-kind runtime (codex included) with a sandboxed targetDir
and an un-sandboxed HOME. Reproduced against a canary home on next @

* enh(#2876): retire the dead and pass-through exports from bin/install.js The installer exported 197 names and had zero production consumers - every non-test require of it repo-wide sits inside a comment. Its interface was shaped by test access, not by callers. Removes 9 dead exports and 61 pass-throughs, repointing their tests onto the extracted modules' own interfaces. 197 down to 127. Every count in the issue was wrong: 197 exports not 188, 9 dead not 12, 61 pass-throughs not 49, 44 test files not 42 - and the audit itself then missed 7 more consumer files. restoreUserArtifacts was on the dead list but ceased to exist in phase 6, and two _GSD_EFFORT_MANIFEST_* names listed as dead are now genuinely asserted, so acting on that list would have deleted live exports. 7 of the 9 dead names collide with an independent declaration that install.js delegates TO. Each removal was justified by which declaration a reference resolves to, never by whether the name appears somewhere. Coverage parity was the gate rather than test greenness: per-file counts were captured before any edit and diffed after. 44 of 45 files are byte-identical; the single delta is one added assertion, not a loss. The sweep for scattered require sites found two forms static grep misses - require(VARIABLE) and multi-line require() - plus tests asserting that install.js re-exports the SAME object, which now assert retirement instead. The DEFECT.GENERATIVE-FIX single-owner guard from #1511 had been repointed from a reference-identity check to install.X === undefined. Those are not equivalent: the guard exists to catch a duplicate function body reintroduced into install.js, and the replacement passes cleanly if that duplicate is used internally and never exported. It now walks bin/install.js's real top-level bindings, so it catches a duplicate under either shape, exported or not - strictly stronger than the check it replaced. Proved by injecting a duplicate and watching it go red. That weakening survived the coverage-parity gate because the assertion count never moved. The gate compares counts, so an assertion that changes meaning rather than number is invisible to it. Removing the exports had orphaned their wrapper bodies: 14 dead wrappers, 9 consts and 9 destructure entries, several pre-existing and found by the same sweep. Dead code left in the file this phase exists to shrink. Three more comments claimed re-exports this phase removed, and tests were reading Cursor and Windsurf hook constants from install.js's local copy while calling functions from the hooks surface - equal today, with nothing holding them equal. The local consts now reference the owning module. * test(#3336): fold the installer & runtime surface issue-* cluster — Wave 4 Folds 10 legacy issue-*.test.cjs regression files (79 test() blocks) into their module's main suite, per H3 (#3315) of the test-hygiene epic (#3053). First of 4 issue-* waves (following the 3 fix-* waves, all merged). - 1 file with no prior target coverage: renamed (git mv) into legacy-cleanup.test.cjs (sole comprehensive suite for that module). - 9 files merged into 6 pre-existing suites: golden-parity-single-source, runtime-artifact-layout-surface, codex-config (4 sources merged jointly in one pass per the issue's own instruction, to catch overlap between the 4 sources themselves, not just against the pre-existing target — zero overlap found, all 20 blocks additive), runtime-config-adapter-registry (1 of 10 source blocks dropped as a proven subset of existing coverage), cline-install, install.test.cjs. Incidental fixes required to keep this wave's own ratchets green: - Fixed a stale ADR doc reference (docs/adr/1235) to a folded-away filename. - scripts/lint-allow-test-rule-refs: pruned 4 stale allowlist entries for renamed/merged-away files, cited 2 previously-uncited allow-test-rule comments that surfaced as "new" only because their file path changed, added 1 fresh allowlist entry for a pre-existing uncited comment that predates this PR, and tightened the exemption-file ceiling 309 -> 305 to match the real post-fold high-water mark. Zero net test-coverage loss. No production code changed. * test(#3336): fix orthogonal-review findings — Wave 4 fold Standards-axis review + Memtrace graph pass found real issues in the just-folded suites, all fixed here: - Standardized the fold-wrapper convention (block-scoped __foldDescribe) across golden-parity-single-source.test.cjs, runtime-artifact-layout- surface.test.cjs, runtime-config-adapter-registry.test.cjs, and cline-install.test.cjs to match the pattern already used by codex-config.test.cjs and install.test.cjs in this same wave (and by earlier folds elsewhere in the epic) — repeats the exact inconsistency Wave 3 (#3335) already fixed once in this epic. - Fixed a stale allowlist entry's alphabetical position (cosmetic, not tool-gated, caught by review anyway). - Fixed two stale test-filename references in PRODUCTION code comments (src/capability-writer.cts, src/runtime-config-adapter-registry.cts) caught by lint-removed-but-needed — a class of stale reference this wave's fold agents didn't check for, since they were scoped to docs/ and gsd-core/references/ only, not src/. First fix attempt wrongly edited the gitignored gsd-core/bin/lib/*.cjs BUILD OUTPUT instead of the tracked .cts source; caught and corrected before commit. - Fixed one remaining stale doc reference in docs/adr/1235 (a prior partial fix in this same wave missed it). * fix(#2911): resolve surface re-stage destinations the way the installer does Two writers computed the same destination differently. The installer honors a skills-kind home override; the surface re-stage ignored it and always resolved against configDir. For a global Codex install that override points at $HOME/.agents, so every re-stage built a second GSD-managed skill tree under $CODEX_HOME alongside the correct one, with nothing indicating which was live. Honors the override as a fallback, never a replacement -- runtimes without one still resolve against configDir, which is most of them. The real deliverable is the parity test, not the one-expression fix: it walks every runtime in the registry across both scopes, computes the installer and surface destinations, and fails naming the runtime if they ever disagree. Today only Codex global carries an override, so it discriminates on exactly one runtime -- stating that plainly rather than implying broader coverage -- but it is derived from the registry, so a newly-added runtime is covered without anyone remembering to add it. Two further defects fixed rather than deferred: - The legacy dev-preferences migration carried the identical defect, which the issue flagged as a latent instance of the same shape. - Fixing it exposed a symlink-escape guard confined against the wrong root: it checked the span between configDir and the skill dir, but a home override moves the skill dir outside configDir entirely, so the span was meaningless and threw a false-positive escape. Now confined against the install root the destination actually resolves under. The guard is unchanged in strength and still honors its opt-in; only the root it measures from is corrected. Pre-existing and currently dormant -- it is reachable only for the combined-family runtimes, and none of them declares an override today, so no user is affected right now. Fixed anyway rather than left as a latent instance of the same shape, which is exactly what this issue asked for in the case of the legacy migration. Mirrors the shape used for the other three: a single installRoot local that both the destination and the guard derive from, so the two cannot drift apart. The guard's message now names the root it actually confined against. Coverage extended to this writer and proven non-theatre: reverting the change in a scratch build makes it fail for both combined-family runtimes. Enumerated every remaining site that computes a destination from destSubpath or calls the confinement helper -- install and uninstall paths, the surface module, the read-side skills-root reporter. All honor the override or structurally cannot express one. No fifth defect. The one adjacent shape, the flat command directory, reads a different descriptor field that no kind declares an override for in the current schema; noted rather than papered over with a fallback for a field that cannot exist. Verified no behavior change for the affected runtimes today: normalized file-tree hashes before and after are identical. Migration coverage is black-box (two sequential install runs against one configDir) so it holds regardless of how the fix implements cleanup. The Kilo guard passes today by design — a forward-looking no-collateral check. Unmanifested user files are preserved, never deleted. Kilo shares the opencode family install path and is explicitly unaffected — pinned by a no-collateral test. Note on the tests: the migration cases originally built their legacy fixture by running the installer and relying on it to produce command/ — i.e. they depended on the bug to set up the fixture, and became unsatisfiable the moment it was fixed (block 1 requires command/ to be absent after a fresh install). They now fabricate the legacy layout explicitly, including rewriting the manifest keys to the command/ prefix — which is load-bearing, since the migration only removes manifest-proven files and an unrewritten fixture would silently no-op and pass even against a broken migration. The only thing that protects a pre-existing file is assertInstallerMigrationsUnblocked, which runs before materialization and halts when the baseline scan flags an unknown file at a KNOWN surface. Probed: a pre-existing commands/gsd-plan.md is silently destroyed (install exits 0). The identical file under the legacy, already-baselined command/ surface correctly halts the install with "installer migration blocked pending user choice". So this PR would have traded a protected surface for an unprotected one. Fixed with a NEW fix-forward migration rather than editing 000, per docs/installer-migrations.md:131-134 — an applied migration never re-runs, so editing 000 would only protect fresh installs and leave every existing machine exposed. A new id runs for both populations and drifts no shipped checksum; adding its entry to EXPECTED_CHECKSUMS is the case that test explicitly sanctions. All five pre-existing shipped checksums verified byte-identical. Kilo is excluded by the migration's runtimes filter and keeps command/. Remove the gemini runtime from the enum (16->15), aliases, labels, config-home fragment, install path, converters (convertClaudeToGemini{Markdown,Toml,Agent}, convertSlashCommandsToGeminiMentions), capability descriptor, gemini-extension.json, RULESET.GEMINI.*, and the interactive menu (renumbered, no gap). --gemini now prints an explicit deprecation notice citing the 2026-06-18 sunset and redirects to --antigravity (no silent alias, per the issue's Hyrum's-Law rejection). Antigravity is preserved throughout: its GEMINI.md contextFileName, .gemini/antigravity config home, the shared convertGeminiToolName/claudeToGeminiTools tool vocabulary, and the 'gemini' hookEvents dialect it declares. fix(#1615): applySurface rewrites commands kind, not just skills
Codex adversarial orthogonal review of PR #1622 surfaced that applySurface (src/surface.cts) only called rewriteStagedSkillBodies for kind='skills', skipping kind='commands'. The gap meant /gsd-surface profile changes on any runtime with commands kinds (windsurf, opencode, kilo, cursor, augment, codebuddy, gemini) wrote raw @~/.claude/... references into synced command/workflow bodies, which fail at invocation time on non-Claude runtimes. For Windsurf specifically, this left workflow files containing @~/.claude/gsd-core/commands/gsd/X.md after a profile change — paths that don't exist on a Windsurf install. Verified by the new regression test which fails before the fix (workflow bodies contained @~/.claude/) and passes after (workflow bodies reference the install target). Captures the return value of rewriteStagedCommandBodies (temp dir path — commands rewrite uses copy-then-rewrite to avoid mutating the package source), syncs from the temp dir, then cleans up. Type annotations satisfy typescript-eslint strict mode. Findings 2 (install ordering) and 3 (legacy .devin cleanup) from the same review are tracked in #1629 — both real but out of scope for #1615. |

For flat command dirs (cursor/augment/opencode/kilo) install's _copyStaged adds kind.prefix (gsd-<stem>.md) and _removeGsdEntries prunes prefix-scoped, but _syncGsdDir copied staged files verbatim (unprefixed) and pruned by exact name. So every /gsd:surface toggle wrote wrong filenames, orphaned the installed gsd-*.md, and deleted user-authored command files. _syncGsdDir's commands/agents branch now mirrors install: - flat command dirs get the gsd- prefix on copy; namespaced dirs (commands/gsd) and agents keep staged names, using install's namespacedByDir rule - prune is prefix-scoped so user files in shared flat dirs are preserved; namespaced commands/gsd stays membership-pruned so superseded commands are still removed on profile shrink The naming rule is intentionally re-implemented (not via require('bin/install.js') to avoid its module-load banner side-effect); a strict parity test asserts applySurface and installRuntimeArtifacts produce identical command filenames for opencode/kilo/cursor/augment/gemini, guarding against drift. Mechanical (bulk, ~90% of the diff): - `git mv get-shit-done gsd-core` - Swept path/identifier references across the repo via `perl -pe 's/get-shit-done(?!-\w)/gsd-core/g'`. The negative lookahead preserves the five legitimate slug variants that are NOT the directory: get-shit-done-{OLD,cc,classic,cli,redux} (old package/repo names). - Build/manifest wiring: package.json (bin, files, coverage globs), tsconfig.build.json (outDir), ~86 .gitignore build-output entries, stryker.config.mjs, scan-ignore files, install.js path strings. - Frozen (not rewritten): CHANGELOG.md history; translated docs (README.<locale>.md and docs/{ja-JP,ko-KR,pt-BR,zh-CN}/). chore(#597): replace count-based ratchet guards with AST lint + named-set allowlists (#603)
The windows-test-parity ratchet greps test source for fs.rmSync-without-
maxRetries (and six other Windows-portability anti-patterns), failing when an
integer offender COUNT exceeds a frozen baseline (rmSync: 95). A count ratchet
is a Goodhart metric: fixing one offender and adding another keeps the count
constant, so a new defect slips through green. Replace it — and every other
count ratchet in the repo — with a layered, masking-proof design.
Behavioral seam test
- tests/helpers-cleanup.test.cjs proves helpers.cleanup() carries the Windows
EBUSY retry budget. cleanup() delegates retries to Node's fs.rmSync via
maxRetries (it owns no loop), so the test asserts the option contract
(recursive/force/maxRetries>0/retryDelay>0) + real-FS removal + the cwd-guard,
rather than a loop that does not exist. The EBUSY risk is now tested ONCE at
the helper, not approximated textually at every call site.
Write-time ESLint rule (AST-accurate, replaces the grep)
- eslint-rules/no-raw-rmsync-in-tests.cjs (error in tests/**/*.test.cjs) bans
raw fs.rmSync, steering to cleanup(). Catches member, computed (fs['rmSync']),
destructured and aliased forms; escape hatch is inline

- Migrated 336 raw fs.rmSync teardown calls across ~116 test files to cleanup().
~18 genuinely load-bearing sites (mid-test SUT/fault-injection removals,
error-swallowing or name-colliding local teardown helpers) keep the raw call
with an inline eslint-disable + reason.
Shared anti-ratchet primitive
- scripts/lib/allowlist-ratchet.cjs:
- assertWithinAllowlist: fails on NOVEL ids (new offender introduced) AND on
STALE ids (a known offender was fixed but not pruned) — identity, not count,
and a ratchet DOWN toward zero.
- assertTightCeiling: a size/length budget whose ceiling must stay within a
grace band of the high-water mark, so budgets may only tighten, never creep.
Ratchets converted onto the primitive
- windows-test-parity-guard.test.cjs: rmSync rule deleted (now ESLint-enforced);
the remaining six patterns moved from integer baselines to named-set
allowlists with ratchet-down.
- scripts/lint-test-file-count.{cjs,allowlist.json}: per-module integer counts →
named filename sets (closes the swap-a-file-keep-the-count blind spot); a
module dropping under cap now FAILS to force pruning its allowlist entry.
- enh-2790 skill-count `<= 63` → named skill allowlist (ratchets toward ~58).
Size budgets hardened (tighten-only)
- agent-size / workflow-size / feat-3039 help-tiered: ceilings lowered to the
current high-water mark and an assertTightCeiling anti-creep check added per
tier. Fixed external-contract limits (description ≤100 chars, agent ≤100 KB)
are intentionally left as-is — they are not grandfathered creeping budgets.
No user-facing behavior change (tests + tooling only); no USER_FACING_PREFIXES
touched, so no changeset fragment is required.
