* fix(#4728): stop presenting the retired Gemini CLI as a supported runtime

#1928 removed the Gemini CLI runtime after Google sunset it on 2026-06-18, and
updated the ENGLISH docs. The locale mirrors and the runtime-loaded workflow
prose were not updated in the same change, and no gate asserts the ABSENCE of a
retired runtime, so both drifted quietly for a year.

The finding that shaped this change: English is already correct. docs/
ARCHITECTURE.md, CONFIGURATION.md, USER-GUIDE.md, how-to/install-on-your-runtime.md
and CLI-TOOLS.md carry zero runtime-axis Gemini references; the only English hits
anywhere are a Gemini 2.5 Pro MODEL line, the GEMINI_API_KEY row, and prose that
correctly documents the retirement. So the docs half of this is translation lag,
not a content decision, and every locale edit here is parity with an existing
English line rather than new wording:

  - install-on-your-runtime.md  English has NO `### Gemini CLI` section  -> deleted
  - USER-GUIDE.md :843          "…, Antigravity CLI, Kilo)"              -> substituted
  - ARCHITECTURE.md             English has NO Gemini CLI table row      -> row deleted
  - ARCHITECTURE.md :24         English holds `Kimi CLI` in that slot    -> Kimi CLI
  - context-monitor.md :3       "`AfterTool` for Antigravity CLI"        -> substituted
  - spike-and-sketch.md :93     "(Codex, Antigravity CLI, etc.)"         -> substituted

ARCHITECTURE.md:24 is the clearest case for reading English rather than
substituting blind: Antigravity ALREADY appears later in that list, so replacing
Gemini CLI with Antigravity would have named it twice. English holds Kimi CLI
there, so that is what the locales get.

The largest single class was hand-duplicated boilerplate. A "Text mode" paragraph
repeated across 34 runtime-loaded workflow files ends "…required for non-Claude
runtimes (OpenAI Codex, Gemini CLI, etc.)". No lint enforces that sentence and no
script syncs it, so every copy was edited. These files are read by the agent at
runtime, so they steer behavior rather than only informing a reader — which is why
this class matters more than its word count suggests.

The slash-command-form section is restructured in all four languages to match
English, which had already dropped its colon-form bullet. That bullet claimed the
colon form is "Gemini CLI only", which was false on its own terms independent of
the retirement: `/gsd:…` is GSD's canonical AUTHORING token, rewritten per runtime
at install time, and NO runtime registers it — VALID_COMMAND_STYLES is
{slash-hyphen, shell-var} and 18 of 19 runtimes declare slash-hyphen. Substituting
the runtime name would have left the claim false with Antigravity's name in it, so
the claim is gone, matching English.

Two anchor regressions were caught and fixed while doing that. zh-CN lost its
explicit {#slash-command-forms-hyphen-vs-colon} anchor while its TOC still linked
it; the anchor is restored. ko-KR and pt-BR never had an explicit anchor and rely
on the slug generated from the heading text, so shortening the heading broke their
own TOC links; those links now point at the new slugs. English's heading lost its
anchor while its TOC still links the old one — that latent English bug is
deliberately NOT copied.

Preserved, because `gemini` is not one thing here and a blanket sweep breaks the
product: ~/.gemini/antigravity{,-ide,-cli} and ~/.gemini as their parent;
~/.gemini/config (#3738); GEMINI.md; hookEvents "gemini"; GEMINI_API_KEY in all
four locales; every gemini-* model id and the Gemini 2.5 Pro references in
ko-KR/pt-BR/zh-CN (ja-JP genuinely lacks that line — the locales have diverged, so
a uniform patch would be wrong); the hook-event dialect notes, which are
RE-ATTRIBUTED rather than deleted because Antigravity inherits that dialect;
reapply-patches.md:93's legacy-install note; host-integration-capability-matrix.md
:27 and :342, which correctly record the sunset and Antigravity's contract;
whats-new-1.7.0.md and FEATURES.md:3506, which document the retirement itself; and
the generated launcher preamble, which belongs to epic #4632 — zero
_GSD_SHIM_NAME lines appear in this diff.

Coverage: a #4728 block in tests/gemini-runtime-removed.test.cjs asserts the
retired name is gone from STRUCTURAL POSITIONS (a level-3 heading, a table row's
first cell, a runtime-example parenthetical) rather than asserting the string is
absent, which would be wrong. It pairs those with positive PRESERVE assertions
over the same files — Antigravity's heading, ~/.gemini/antigravity, GEMINI_API_KEY,
AfterTool — so a patch that deletes too much fails as loudly as one that deletes
too little. The model-axis test pins both the presence in three locales and the
absence in ja-JP, so a later uniform patch that "helpfully" adds it back fails.
The new docs/ reads tripped lint-docs-guard-registration for the first time in
this file, so the test is registered in scripts/docs-guard-registry.cjs.

Not covered here, by design: nothing above would catch a Gemini-as-runtime
reference appearing in a NEW file tomorrow. That is the repo-wide drift guard,
#4729, which must land last — written now it would red on the very references this
change removes.

A full matrix run on 31f12d7943 FAILED with 3 real failures, and an isolated
adversarial review returned BLOCK on four blockers. All of it was correct.

1. I committed the exact error I claimed to have avoided. The commit message
   boasted that ARCHITECTURE.md:24 proved the value of reading English rather
   than substituting blind, because Antigravity already appeared later in that
   list. Five hundred lines further down the SAME four files, my
   `Gemini:` -> `Antigravity:` substitution produced TWO consecutive
   `- Antigravity:` bullets, because an Antigravity bullet was already there.
   English (ARCHITECTURE.md:827) merges them into one. Now merged in all four
   locales, reusing each locale's existing words.

2. `--gemini` survived in the runtime-detection CLI flag list in all four
   locale ARCHITECTURE.md files. English:817 holds `--kimi` in that slot and
   already lists `--antigravity` later, so this is another place where
   substituting Antigravity would have duplicated it. Now `--kimi`.

3. Two runtime-loaded workflow files still enumerated Gemini one line ABOVE the
   line I had already corrected -- the "Adaptive (Recommended)" option in
   settings.md:192 and new-project/steps/auto-mode-config.md:95.

4. THE NEW TEST WAS VACUOUS for two of its five files. It matched only
   `non-Claude runtimes (` and `(e.g. `, and neither regex could reach the two
   lines the change actually fixed: health.md:52 reads `non-Claude (Codex, ...)`
   without the word "runtimes", and execute-phase.md:1028 has no parenthetical
   at all. The reviewer proved it by re-introducing Gemini at both lines and
   watching the assertion stay GREEN. That same blind spot is what hid finding 3.

   Replaced with a case-sensitive `/\bGemini\b/` walk over every
   `gsd-core/workflows/**/*.md`, which works because every LEGITIMATE gemini
   reference in that tree is spelled differently and cannot match: Antigravity's
   paths are lowercase with a slash (`~/.gemini/antigravity`), Google's model ids
   are lowercase and hyphenated (`gemini-3.1-pro-preview`), and the env vars are
   uppercase (`GEMINI_CONFIG_DIR`, `GEMINI_SESSION_ID`). A bare capitalised
   `Gemini` there means the retired RUNTIME is being named. The walk asserts it
   found at least 50 files so an empty walk cannot pass vacuously, and it now
   covers the nested `new-project/steps/` directory where finding 3 lived.

   Two allowlist entries, both by line CONTENT and both justified:
   reapply-patches.md's `Legacy: ... pre-#1928` note, and settings-advanced.md's
   `Known provider` menu. The second was escalated by the agent rather than
   decided: Section 8 of that file says model policy is defined "independently"
   of the runtime, so `(Claude / OpenAI / Gemini / Qwen)` is the PROVIDER axis --
   the same axis as the lowercase model ids -- and must keep working.

   Proven to fail, not just asserted: the predicate reports 0 offenders on the
   real tree and exactly 2 on a /tmp copy with Gemini re-injected at
   health.md:52 and execute-phase.md:1028.

Also from the review: a `| Gemini |` COLUMN survived in the locale FEATURES.md
comparison tables (English has none) -- removed from all three, with header,
separator and every body row kept aligned; two ENGLISH runtime-axis sites were
missed by my own parity standard (how-to/execute-a-phase.md:88 and
how-to/verify-and-ship.md:89, the latter doubly stale since #4716 retired the
Gemini reviewer lane); docs/USER-GUIDE.md:12 linked a dead anchor, which I had
found and deliberately left -- record-and-proceed on a known defect is exactly
what the rules forbid, so it is fixed; docs/COMMANDS.md:12 and all four mirrors
still claimed "the hyphen and colon forms are runtime-specific spellings" with
no colon form documented anywhere, so that false sentence is deleted; and ko-KR
had the installer rather than the user doing the targeting.

The other two matrix failures were the compact-content benchmark baseline, which
drifted because this PR changes byte counts, refreshed via the script's own
`--write` path rather than by hand; and this commit's emitted-drift-ack trailers.

Method note on the acks: the failing run measured growth against
origin/next@1110c3b4ee, which is the STALE LOCAL `next` ref -- gsd-test merges
into the local base branch, and this machine's `next` is seven commits behind
origin/next, which is checked out in the main worktree and so cannot be
fast-forwarded from here. The 32 trailers below are computed against the REAL
base (origin/next @ ca8d9d4459) by comparing each tracked file's blob size, which
is one more file than that run reported -- the extra is settings.md, grown again
by fix 3. docs-update.md and map-codebase.md are deliberately NOT acked: they
SHRANK, since there the fix deleted ", Gemini CLI" rather than substituting, and
acking a file no delta consumed is itself an error.

checklist, which is exactly why the lint exists.

Type Fixed: the diff is prose, and a docs-only fix uses Fixed since there is

* chore(#4727): name the tool-conversion helpers for the runtime that uses them

GSD has had no Gemini runtime since #1928 removed it (Google sunset Gemini CLI
on 2026-06-18, shipped 1.8.0), yet two helpers were still named for it:

  claudeToGeminiTools    -> claudeToAntigravityTools
  convertGeminiToolName  -> convertAntigravityToolName

The sole consumer is convertClaudeAgentToAntigravityAgent, whose own comment
read "Map tools to Gemini equivalents (reuse existing convertGeminiToolName)".
Nothing named Gemini consumes them, because nothing named Gemini exists. The
new names follow the convention the file already sets with its neighbouring
Copilot pair, claudeToCopilotTools / convertCopilotToolName.

Zero behavior change. Every mapped VALUE is byte-identical, deliberately:

  read_file, write_file, replace, run_shell_command, glob,
  search_file_content, google_web_search, web_fetch, write_todos

Those are Gemini's built-in tool dialect and Antigravity genuinely speaks it.
This rename covers only the identifiers, which are the one part of the surface
that was GSD's choice rather than Google's contract.

Renamed in BOTH copies. CLAUDE.md labels bin/install.js "(generated)", but no
script emits it -- build:lib is tsc -p tsconfig.build.json and writes only
gsd-core/bin/lib/**. These converters are the #1099/#1173/#1182 situation: they
were extracted into src/runtime-artifact-conversion.cts while bin/install.js
kept its own working inline copies, so each symbol existed twice in two
independently hand-maintained files. Renaming one would have left two names for
one concept. Verified first that no capability descriptor resolves either by
name -- antigravity's descriptor names only convertClaudeCommandToAntigravitySkill
and convertClaudeAgentToAntigravityAgent, neither of which moved.

Comments keep their reasoning and their issue refs (#3362 AskUserQuestion,
#1394 Skill/SlashCommand); only the subject is corrected, from "Gemini CLI" to
Antigravity speaking the Gemini dialect. Those describe the dialect's behavior,
which is still Antigravity's behavior, so deleting them would destroy the record
of two real bugs.

docs/research/gemini-to-antigravity-migration.md is left unedited and carries a
dated addendum instead: it is pinned to c0b2a05d2f and quotes #1928's commit
message verbatim, so rewriting a citation to match a later tree would falsify a
primary source. ADR-1593's dimension-3 row is updated, because that table is a
present-tense index of which helper implements each dimension and would
otherwise name a symbol that no longer exists.

Coverage: the module is the only export surface -- bin/install.js exports none
of these four, its inline copies being module-private -- so the new assertion
targets gsd-core/bin/lib/runtime-artifact-conversion.cjs and checks the new keys
present, the old keys absent (no alias left behind), deepStrictEqual on the whole
map so an added or removed key fails, and each excluded input individually. The
installer's inline copy stays covered behaviorally by the existing test that
imports convertClaudeAgentToAntigravityAgent from bin/install.js.

The isolated adversarial review returned BLOCK on three majors. All three were
right and all three are fixed here.

1. ADR-1593 was amended IN PLACE, violating docs/adr/README.md:5: "ADRs are
   append-only. Amendments extend existing ADRs with a dated section rather
   than replacing them." The dimension-3 row is restored to its original text
   and a dated "Amendment — 2026-09-14 (#4727)" section is appended instead.
   Worse than the policy breach: the previous commit applied OPPOSITE rules to
   two docs in one change, freezing the research doc's citations while
   rewriting the ADR's. Both now follow append-only.

2. The research-doc addendum claimed "the rename recommended in the PRESERVE
   table has landed" and that the "PRESERVE — trap" verdict "still holds".
   Neither is true. §2(c) is headed "MUST NOT be renamed" and the §6 table
   files both symbols under (c). The rename OVERTURNS that verdict, and the
   addendum now says so in those words: it is a NARROWING of (c), whose real
   subject is what Google owns -- the directories, the dialect, GEMINI.md, the
   model ids, and for these two symbols the mapped VALUES, which stay
   byte-identical. What (c) had swept in with them were two GSD-chosen
   identifiers no external contract references. Claiming endorsement from a
   verdict that forbade the change was the actual defect; the substantive
   argument was always sound.

   The addendum also now names the two superseded rows (~:55, ~:136) so a
   later reader is not misled, and discloses that §2(a)'s verbatim quotation
   (~:40) no longer matches its source: it reproduces the test docblock's old
   "convertGeminiToolName" wording, and #4727 reworded that docblock. The
   docblock had to move -- leaving it would make the #1928 guard describe a
   symbol that does not exist -- so the mismatch is disclosed rather than
   papered over by editing the quote, which is the one thing the addendum
   exists to avoid.

3. no-changelog was the wrong call. scripts/changeset/lint.cjs reports
   fail_missing_fragment because the diff touches src/ and bin/, and
   CONTRIBUTING.md:216 states src/ edits are user-facing "even though the
   generated .cjs is gitignored", with :224 adding "When unsure whether a
   change is user-facing, add the fragment." Confirmed concretely: gsd-core is
   in package.json's files array so the compiled module ships, and there is no
   exports map, so a consumer's deep require of
   gsd-core/bin/lib/runtime-artifact-conversion.cjs resolved
   .convertGeminiToolName before this change and gets undefined after. A
   Changed fragment is added. I had asserted "nothing user-facing" without
   running the repo's own changeset lint; the reviewer ran it.

Two review findings are accepted and recorded rather than fixed, both in the
research addendum's new §8: the bin/install.js half of the rename is
test-unprotected (that file exports none of the four identifiers and the export
audit asserts undefined for both spellings, so reverting it breaks no test --
its behavior is covered, its naming is not), and closing that needs the
repo-wide drift guard, which is #4729 and the last phase of the epic for
precisely this reason.

PR #4732's `conformance test (windows-latest, 24, shard 2/3)` failed on exactly
one assertion, and the base branch was green, so this is not inherited:

    duration_ms: 2909

Root cause, not a flake. hooks/gsd-windsurf-pre-write.js gives every git probe a
2000 ms budget (SPAWNOPT.timeout) and FAILS OPEN when a probe cannot run — its
own header states that outright, because "a hook bug must never wedge Cascade".
hooks/lib/git-probe.js (#3911) exists precisely because that budget is routinely
exceeded in CI; its header records a macOS run landing at 2084/2112/2177 ms,
just past the budget, and its reportIfUndetermined() announces the case on
stderr while deliberately changing no exit code.

So the hook has TWO documented outcomes:

  (a) probe resolved and the file's git root differs  -> BLOCK, exit 2
  (b) probe UNDETERMINED (timeout / spawn failure)   -> FAIL OPEN, exit 0,
                                                         announced on stderr

G1 and G1b asserted `status === 2` unconditionally, encoding only (a). They
therefore fail whenever the documented (b) occurs, which makes them
load-sensitive by construction. My diff did not touch that hook or its tests;
it re-packed the Windows chunks (6 -> 8 under #4737's derived cap), which raised
load enough to tip the 2 s budget and expose the latent assertion.

Both tests now branch on whether the hook ANNOUNCED an undetermined probe, and
assert the correct half in each case. This is not a loosened assertion:

  - undetermined -> exit 0 is REQUIRED. That arm still has teeth, because it
    fails if the hook ever blocks on a probe it could not determine, which is
    the dangerous direction — wedging the agent on a hook bug.
  - determined   -> the original exit 2 plus the original stderr-reason regex,
    unchanged.

The matcher is tied to reportIfUndetermined's exact message rather than a loose
/git probe/, and was proven against both strings: it matches the real
undetermined diagnostic and does NOT match a normal block message. No retry, no
sleep, no timing-dependent logic.

Deliberately NOT done: raising the hook's 2000 ms budget. That is forbidden here
without an explicit instruction, and it would only move the cliff rather than
fix the test's false premise.

Scope note: this is a test fix in a file unrelated to the rename, carried here
because it is what makes #4732 red. CLAUDE.md's no-deferral rule is explicit
that a defect found anywhere in the tree is fixed in the current change, and
that it overrides one-concern-per-PR.

1110c3b4ee fix(#4709): stop minting the retired gemini runtime id in shipped surfaces (#4711)
* test(#4709): assert no shipped surface mints a retired runtime id

Extends the #1928 removal guard to the surfaces it structurally could not
reach. Its own docblock scopes it to the installer CLI contract and the
runtime-name-policy exports; it spawns the installer and inspects module
exports, and never reads gsd-core/workflows/**, commands/** or skills/**.

Four structural assertions, all RED on next:
- every RUNTIME= assignment must name a canonical runtime
- the runtime->model-tier table must name only model-catalog runtimes
- runtime selection menus must offer only canonical runtimes
- config-set runtime / model_profile_overrides examples must be canonical

Structural, not textual: each asserts the literal is canonical or the runtime
exists as a catalog key, never that the string "gemini" is absent. That string
is load-bearing across Antigravity's real on-disk contract, so a fifth test
pins that contract from the descriptor (not from a resolved path, which would
read $ANTIGRAVITY_CONFIG_DIR and the real $HOME -- the #4312 defect class).
An over-broad gemini -> antigravity replacement fails there rather than ships.

The menu assertion is scoped by the nearest preceding `question:` matching
/runtime/i, because the same file carries a provider menu (anthropic, openai)
and a budget menu (high, medium, low) whose labels are single lowercase tokens
too and name neither a runtime nor anything the policy should judge.

but the removal stopped at the installer boundary. Runtime-loaded workflow text
kept assigning the id, and the name policy's unknown-id fallbacks then applied a
default designed for a never-known FUTURE runtime to an id GSD itself retired:
getRuntimeLabel('gemini') is 'Claude Code', getProjectInstructionFile('gemini')
is 'AGENTS.md', getGlobalConfigDir('gemini') is ~/.claude. A stale id produced a
plausible wrong answer instead of an error.

Those fallbacks are DELIBERATE and are left untouched here -- four docblocks
document them, src/runtime-name-policy.cts:220-222 calls the label default "the
always-safe default, fail-closed", and an existing test in this very suite pins
getProjectInstructionFile('gemini') === 'AGENTS.md'. This commit removes the
REACHABILITY of the retired id instead:

- new-project.md, ingest-docs.md: the runtime-detection cascade mapped
  /.gemini/ and $GEMINI_CONFIG_DIR to RUNTIME=gemini. Both now map
  /.gemini/antigravity{,-ide,-cli}/ and $ANTIGRAVITY_CONFIG_DIR to
  RUNTIME=antigravity, the documented successor. ingest-docs.md was not in the
  original report; the new structural test found it.
- settings-advanced.md: dropped the `gemini` row from the runtime->model-tier
  table. The model catalog has no gemini runtime (runtimeTierDefaults has 18
  keys, none of them gemini), so the row advertised built-in defaults for a
  runtime whose config key is ignored. Its three model IDs were copied from the
  `google` PROVIDER preset -- a provider axis rendered as a runtime axis.
- settings-advanced.md: removed the `gemini` / "Gemini CLI." runtime menu
  option and its group listing, so no menu offers a runtime GSD cannot install.
- settings-advanced.md: repointed the config examples from `runtime gemini` to
  `runtime antigravity`, which ships no built-in tier defaults and is therefore
  the case those overrides actually exist for.
- reapply-patches.md: $GEMINI_CONFIG_DIR -> $ANTIGRAVITY_CONFIG_DIR,
  ~/.gemini/gsd-local-patches -> ~/.gemini/antigravity/gsd-local-patches, and
  the local scan's bare .gemini -> .agents (Antigravity's localConfigDir). This
  file is hand-written, so `npm run sync:launcher` never reached it.
- update.md: bare ~/.gemini and ./.gemini as GSD config dirs -> the real
  ~/.gemini/antigravity and ./.agents.

Antigravity's own Gemini-family surfaces are untouched by design: ~/.gemini as
its configHome parent, ~/.gemini/config for global skills/agents (#3738),
hookEvents "gemini", GEMINI.md as its projectInstructionFile, the
~/.gemini/antigravity{,-ide,-cli} ambiguity probes (#1441), and every gemini-*
model ID. The launcher's own GEMINI_CONFIG_DIR arm is left to #4632, which

   Reworded. The test was right; a comment in shipped workflow text is as
   readable to a matcher as code is.

3. docs/research/gemini-to-antigravity-migration.md used the colon slash-form
   inside a quoted manifest description. lint-docs-command-form rejects it:
   docs are never passed through the install-time converters, so the colon form
   names a command no runtime registers. Normalised to the hyphen form.

Also verified, rather than assumed: the local scan's .agents entry is
unambiguous. Antigravity is the ONLY runtime declaring localConfigDir '.agents'
across all 19 capability manifests; grok and codex use ~/.agents as a GLOBAL
home, and this scan is local (./$dir).

   The gemini half is wrong twice over: the runtime is retired, and it never
   aliased claude -- canonicalizeRuntimeName returns null for it and the caller's
   fail-closed default merely happens to be claude. Describing that as designed
   aliasing is exactly the confusion this issue is about. Reduced to grok, which
   genuinely does alias the codex skills root.

4. The changeset said the runtime was removed in 1.11. It shipped in 1.8.0
   (CHANGELOG.md:1023 is the enclosing release heading for the #1928 entry at
   :1124). Corrected.

3. emitted-attribution reported four grown workflow files with no
   acknowledgment. Acked below as commit trailers per ADR-3942, which moved the
   acknowledgment out of tests/emitted-drift-acks/*.json fragments and into the
   PR's own commit range (read with three-dot base...head). Exactly the four
   files the gate named are acked — settings-advanced.md and sync-skills.md
   shrank and are deliberately absent, since a trailer no delta consumed is a
   staleAcks error.

coverage-merge-async-flag.test.cjs's effective prefix (coverage-merge-

FAIL_EXCEEDS_LIMIT (confirmed via the RED gsd-test run on 7b6e6ca9e).

* fix(#4068): add --merge-async to c8 coverage-merge invocations

The `test:coverage:unit` script OOM-crashed (exit 134, SIGABRT) in the
release.yml finalize dry-run of 1.12.0: all 1785 unit tests pass, then
c8's report/merge phase crashes ~76s later against the 6144 MB heap
ceiling. Root cause (verified against this repo's pinned c8@11.0.0
source, node_modules/c8/lib/report.js): the default sync merge path,
Report._getMergedProcessCov(), loads every raw V8 coverage file for the
whole run into memory as one array before merging. This is a recurrence
of #199 (same OOM class at ~466 tests, "fixed" by raising the heap
ceiling) -- the suite outgrew 6144 MB as it grew to 1785 tests, and
test.yml's own coverage-gate job already independently hit and
stopgap-fixed the identical class once (test.yml:614-620, 4096->8192 MB).

c8 ships the upstream fix for exactly this: --merge-async (c8 v7.14.0,
already inside the pinned c8@^11.0.0 range -- no dependency bump),
which switches to Report._getMergedProcessCovAsync(), reading and
merging one raw file at a time instead of loading them all at once.
The merge arithmetic (mergeProcessCovs()) and --all's zero-coverage-file
inclusion are unchanged between the two paths, so the coverage gate's
accuracy is unaffected.

Verified empirically (not just by source inspection): against a 223 MB
synthetic raw-coverage corpus derived from this repo's actual 235
gsd-core/bin/lib/**/*.cjs files (same order of magnitude as the 358 MB
figure documented in test.yml), c8's real Report class crashes with the
same "Ineffective mark-compacts near heap limit" signature via the sync
path at a 300 MB heap ceiling, while the async path completes at a flat
~40-50 MB peak down to a 100 MB ceiling. Full repro steps and numbers:
.gsd/bug/fix-4068-coverage-merge-oom/10-diagnosis.md.

Only `test:coverage:unit` and `test:coverage:report` are changed.
`test:coverage` (line 150) is a non-CI dev-convenience script, never
invoked as a command by any workflow. `test:coverage:unit:raw` (line
153) already runs --reporter none, which skips the merge/report phase
this flag affects, entirely -- adding it there would be a no-op.

Fixes #4068

34399eed70 docs(#3942): ADR — the emitted-drift ack belongs in a commit trailer (#3943)
The acknowledgment explains one PR's unattributable emitted-artifact delta.
The moment that PR merges the delta is in the base, so the acknowledgment can
never clear anything again — its useful life is exactly the PR's open window.
It is stored in permanent, shared, merge-path state. That single lifetime
mismatch is the origin of six consecutive rounds of defect-and-fix (#2789,
#2914, #3078, #3823, #3842, #3875), each fix generating the next defect, ending
in a scheduled sweeper whose own PR (#3927) could not merge itself.

ADR-3942 supersedes ADR-2719 section 3 only, and its #2789 Amendment. Sections
1, 2 and 4-7 are retained and depended upon: the conservation law itself is not
in question, only where its escape hatch is stored.

Also lands the root-cause research note behind the decision, and regenerates
the ADR index.

Two corrections to earlier framing, recorded here rather than dropped:

- Per-commit trailers do NOT reliably survive squash-merge; the repo's own
  ship.md:306 reconstructs a gate trail precisely because squash discards it.
  The ADR therefore claims no durable audit record on next. Non-survival is the
  property being bought, not a cost.
- The test job checks out at depth 1 (test.yml:107-110, no fetch-depth key). A
  depth-1 checkout cannot see the PR's commit range and fails VACUOUSLY rather
  than erroring, so fetch-depth: 0 is a named decision in the ADR and the
  acceptance criterion requires a test that fails under depth 1.

Docs-only; no code, no changeset.

Docs told readers to type the colon form, which no runtime registers -- 18 of
19 runtimes use slash-hyphen and the 19th uses shell-var -- so anyone copying an
example got an unrecognized command. Swept 178 occurrences across 53 files,
locale mirrors included so they do not re-diverge from English.

The colon form is a source-authoring token, not a user-facing one: install-time
converters key on it to produce the hyphen form runtimes actually register. So
the sweep is scoped, and three things are deliberately left alone:

- ADRs, which are a historical record; editing their prose falsifies what was
  written at the time.
- The legacy release-notes archive, pending a maintainer decision on whether it
  follows the same historical carve-out. Excluding it keeps a later reversal
  additive rather than a revert.
- Source artifacts under commands, workflows and agents, where the colon form is
  load-bearing. Rewriting those would break the installed-skill guarantee across
  every runtime -- the single largest hazard here.

The plugin namespace form is a real, separate token and survives untouched.

Adds a lint enforcing exactly that boundary, since the correct form genuinely
differs by directory and nothing previously caught the drift.

Also fixes a hardcoded colon form in the capability-matrix generator. The sweep
alone would have left the generated matrix disagreeing with the template that
produces it, so the fix is at the source and the output regenerated.

acceptance-checklist assertion, which the sweep turned into a false statement.

Restored the three citations to match their sources verbatim, surgically: where a
line carried both a name: citation and a real reader-facing slash command, only
the citation reverted and the command stayed corrected.

The guard needed the same distinction, or it would have flagged the restoration
and reddened the build: a gsd:<cmd> token preceded by name: is a citation of a
source token and is now permitted. The exemption is deliberately narrow -- a bare
gsd:<cmd> anywhere else still fails -- with a test pinning that narrowness.

Also makes the detection case-insensitive. Review found /GSD:next slipped through
silently; no such casing exists in the tree today, so this closes a latent gap
rather than fixing a live one.

Swept the whole tree for further corrupted citations: none beyond the three.

to use the hyphen form every runtime actually registers. Both could not hold for
this one command, so docs had been sidestepping the ban by keeping the colon
form, which is exactly the defect this issue exists to remove.

FEATURES.md already recorded the reassignment: the hyphen form "is not the
retired workflow-advance command; it is reserved for the state-aware smart-entry
launcher. Workflow advancement remains under /gsd-progress --next." With that
reassignment the invariant's premise is obsolete and the guard now contradicts
the documented command form, so it is retired with a comment recording why
rather than deleted silently.

next is now swept like every other command, and the earlier exemption added to
the new guard is removed so nothing is special-cased.

Four citations of the literal name: frontmatter key stay in colon form, because
the source file really does carry name: gsd:next and a doc quoting it must
reproduce it verbatim. Two of those lines were reworded to say which side is the
frontmatter key and which is the slash command, since they previously conflated
the two.

Verified the retired scan would now genuinely fail against this tree -- the
conflict was real and resolved, not dodged.

are unaffected.

Mechanical (bulk, ~90% of the diff):
- `git mv get-shit-done gsd-core`
- Swept path/identifier references across the repo via
  `perl -pe 's/get-shit-done(?!-\w)/gsd-core/g'`. The negative lookahead
  preserves the five legitimate slug variants that are NOT the directory:
  get-shit-done-{OLD,cc,classic,cli,redux} (old package/repo names).
- Build/manifest wiring: package.json (bin, files, coverage globs),
  tsconfig.build.json (outDir), ~86 .gitignore build-output entries,
  stryker.config.mjs, scan-ignore files, install.js path strings.
- Frozen (not rewritten): CHANGELOG.md history; translated docs
  (README.<locale>.md and docs/{ja-JP,ko-KR,pt-BR,zh-CN}/).

New logic (review here):
- src/installer-migrations/003-rename-get-shit-done-to-gsd-core.cts: a proper
  ADR-0008 installer migration. On upgrade it walks the legacy
  `~/.claude/get-shit-done/` tree, classifies each file via the prior install
  manifest, and emits remove-managed / backup-and-remove for managed files
  while PRESERVING unknown user-added files. Symlink-safe (skips a symlinked
  root and symlinked entries; bounds-checks every path under configDir). The
  framework rolls back on install failure. Emptied dirs may remain (framework
  has no recursive dir-removal primitive) — documented.
- scripts/lint-legacy-dir-name.cjs: CI regression guard forbidding the bare
  `get-shit-done` directory token (split token to avoid self-match; case-
  insensitive; `(?!-\w)` lookahead allows the slug variants; allowlists
  CHANGELOG, translated docs, and `gsd-allow-legacy-name` marker lines).
  Wired into the lint-tests CI job.
- Restored scripts/lint-package-identity-drift.cjs detection regexes (the
  mechanical sweep had wrongly rewritten the old-name patterns it exists to
  detect) and marked them as intentional legacy references.
- TDD tests for the migration and the guard; do.md slash-command guard regex
  tightened so a `/gsd-core/bin` path segment is not mistaken for a command;
  changeset + docs/installer-migrations.md row added.

Breaking: the installed runtime path moves `~/.claude/get-shit-done/` ->
`~/.claude/gsd-core/`. Migration 003 removes the stale legacy dir's managed
files (preserving user files) on upgrade. Users with custom hooks/configs
hardcoding the old path must update them.

The security job hit its 10m timeout: base64-scan.sh choked on the binary

and the ~800-file rename diff is slow to scan regardless.

- scripts/base64-scan.sh: skip binary-by-content files (grep -Iq .) — they

  per-line scanner is pathologically slow. collect_files already filtered
  binary *extensions*; this catches binary *content* in text extensions.
- .github/workflows/security-scan.yml: raise the security job timeout 10m->30m
  to accommodate very large diffs (the scan itself is unchanged).

Verified locally: scan skips the fixture, 0 "ignored null byte" warnings,
0 findings, exit 0.

Dispatched executor subagents that die from provider quota or rate-limit
errors currently look identical to a crashed agent to the orchestrator —
so step 7's recovery prompt offers "retry now" when the right action is
"wait for reset and resume". This adds a runtime-agnostic classifier and
wires execute-phase step 7 to it.

- `agent.classify-failure` SDK query returns
  `{class: 'quota-exceeded' | 'classify-handoff-bug' | 'unknown-failure',
    sentinel?, retryAfterSeconds?}`. Sentinels cover Claude Code
  (`usage limit`, `429`), Copilot CLI (`rate_limit`,
  `user_weekly_rate_limited`), Codex (`usage_limit_reached`,
  `too many requests`), and Gemini (`RESOURCE_EXHAUSTED`,
  `exceeded your`).
- `execute-phase.md` step 7 now branches on the class. Quota-exceeded
  presents a wait-for-reset prompt and points at the safe-resume gate
  landing in #3212 instead of re-dispatching a fresh executor.
- `docs/research/provider-rate-limit-signals.md` records the proactive
  (header / SDK event) signals each provider exposes and the upstream
  Claude Code / Copilot / Codex issues blocking hook-side detection —
  the forward path once host runtimes surface them.

Resume-from-partial-worktree and context-load metrics from the original
report are deliberately out of scope; they overlap #3212's
`state.verify-against-disk` work already in flight.

Every skill whose body references another GSD skill now declares those
dependencies in `requires:` YAML frontmatter (flow-style array).

Notable: discuss-phase, plan-phase, and execute-phase all reference `phase`,
which confirms the latent gap in MINIMAL_SKILL_ALLOWLIST — `phase` is pulled
by the core loop but was never in the allowlist. The profile closure model
(ADR-0010 Phase 1) resolves this automatically.

  shouldInstallSkill (overloaded), stageSkillsForMode — all legacy tests pass

The phase latent bug is now resolved by closure: discuss-phase, plan-phase,
and execute-phase all require phase, so any profile including any of them
automatically includes phase via transitive closure.

Tests: 22 manifest+resolve, 9 stage, 10 marker (41 new tests, all green).
Back-compat anchor: 80/80 passing.

   docs-parity-live-registry test enforces that every slash-command token
   in docs/ resolves to a real command. Rewrote the Option C sketch
   without the slash prefix and added a clarifying note that the
   dispatchers are illustrative, not shipped.

Targeted tests now pass: tests/cline-install.test.cjs and
tests/docs-parity-live-registry.test.cjs both green.
