fix: scan bin/lib subdirectories in the inventory-manifest generator
gen-inventory-manifest.cjs's cli_modules family did a flat readdirSync of gsd-core/bin/lib/, invisible to anything shipped in a subdirectory. Found while registering this phase's 8 health-diagnostic-rules/*.cjs files in docs/INVENTORY.md (Standards-axis review) — the automated manifest cross-check couldn't see them even though the manual INVENTORY.md rows were correct. Adds collectOneLevelSubdirs (mirrors the existing collectNested's defensive statOrNull style) and merges flat + one-level-subdirectory results into cli_modules's single sorted array, using the same <subdir>/<file>.cjs key format INVENTORY.md's rows already use. Regenerating the manifest surfaced that three OTHER existing subdirectories (installer-migrations/, host-integration-adapters/, observability/ — pre-existing, unrelated to this phase) were equally invisible and had zero docs/INVENTORY.md rows at all. Added all 15 missing rows rather than leave a gap the fix itself just exposed. Also fixes 3 pre-existing lint-legacy-dir-name violations in the installer-migrations rows (legitimate references to the historical get-shit-done -> gsd-core rename these migrations clean up — marked with the guard's own gsd-allow-legacy-name exemption) and a stale health-diagnostic.cjs row that still said "RULES ships empty." |

* feat(#2996): inventory the workflow fragment tree as its own families Epic #1671 Phase 6.5, the epic's last deliverable. 47 step files across 15 workflows and 13 mode files were invisible to docs/INVENTORY-MANIFEST.json. Not through a missed row — through construction: buildManifest walks each family with a flat readdirSync + isFile() and never recurses, so nothing under gsd-core/workflows/<wf>/ could ever appear. modes/ has been invisible that way since #717 without any gate firing, which is the evidence that this is a generator gap rather than someone forgetting a row. Two new families, workflow_steps and workflow_modes, keyed by <workflow>/<subdir>/<file> rather than a bare basename. That is deliberate: two workflows may each own a regression-gate.md, and a step file may share a name with a top-level workflow. The manifest is compared by JSON equality, so a basename collision would silently drop an entry and read as "up to date". Recursion is bounded at exactly one named subdirectory, and a limit+1 test pins that bound so it cannot quietly become a general walk. tests/inventory-manifest-sync.test.cjs carried its OWN duplicate copy of the FAMILIES table — the DEFECT.GENERATIVE-FIX divergence class. Adding a family to the generator alone would have left that test verifying six of eight families while still reporting green. The table now lives once in the generator and is imported, so the two surfaces cannot drift; runMain is guarded behind require.main so importing does not execute the CLI. The per-file roster stays in the generated manifest rather than being copied into INVENTORY.md: 60 hand-maintained rows in lockstep with a generated artifact is precisely the drift this file exists to catch. CONTEXT.md's RULESET.MANIFEST-CANONICAL-KEY and DEFECT.INVENTORY-DRIFT both said "six families" and now say eight, with the two key shapes and the import rule recorded. The non-shipping example index was regenerated for the same edits. Note on scope: this issue also asked for a one-fragment-edit proof. That landed independently as PR #3046 and is not rebuilt here. Refs #2996 * fix(#2996): correct a fabricated roster and an inert coverage pragma Isolated review returned one blocker and three lesser findings. All four were real; all four are fixed. BLOCKER — docs/INVENTORY.md claimed the workflow_modes roster was "discuss-phase, sketch". There is no gsd-core/workflows/sketch/ and never has been; the second member is `help` (4 mode files), exactly as the manifest generated by this same diff already listed. A doc contradicting the manifest it describes, in the PR whose whole purpose is closing doc/reality drift. The adjacent hand-maintained "15 workflows" count is also removed: an unenforced number in a table cell is the same staleness class this file exists to catch, and no test guards table-cell counts. MAJOR — the CLI entry guard carried `/* istanbul ignore next */`, which excludes nothing here. This repo measures coverage with c8 (test:coverage:scripts-floor, 55% floor over scripts/**/*.cjs), and c8/v8-to-istanbul honors only `/* c8 ignore next */`. The pragma looked like it was doing something and was not — the same failure shape as a marker that looks like working gating. MINOR — collectNested called statSync/readdirSync unguarded, so a dangling symlink or an EACCES directory under any workflow's steps/ would throw uncaught and red the manifest gate for the entire repo. An entry that cannot be statted is, for inventory purposes, not a countable file — the same disposition as "not a directory". Row 13c pins the behavior with a real dangling symlink. Refs #2996 * chore(#2996): backfill changeset pr number to 3061 * test(#2996): guard the dangling-symlink row on Windows fs.symlinkSync throws EPERM on Windows without elevation or Developer Mode, so row 13c would red the Windows lane. Guarded with the repo's idiom — a process.platform check plus a genuine t.skip() carrying its reason, never a bare return, which node:test counts as a PASS and would hide the gap. Worth recording why this was not caught here: CI classified this PR's diff as inert (no bin/, gsd-core/, or src/ changes), so the full test matrix was SKIPPED entirely — the 'full test (${{ matrix.os }}, ...)' job shows as skipping with its matrix expression unexpanded. * refactor(#1170): remove hand-maintained INVENTORY count scalars The `(N shipped)` heading counts in docs/INVENTORY.md were absolute scalars that collided silently on merge: two branches each bumping the same integer to N+1 produced a clean git merge whose value the merged filesystem (N+2) contradicted, hard-failing inventory-counts.test.cjs on the CI merge commit across all platforms (DEFECT.INVENTORY-MERGE-UNDERCOUNT). - Strip the six `(N shipped)` heading counts + the two prose footnote counts; repoint the intro to INVENTORY-MANIFEST.json as the registry. - Drop the decorative `generated` date from the manifest + its strip-before-compare branch in gen-inventory-manifest.cjs (it conflicted on cross-day merges and is read by nothing). - Delete inventory-counts.test.cjs (scalar-vs-disk gate, the collision source); its drift protection is subsumed by the merge-safe set-membership test inventory-manifest-sync.test.cjs, which stays as the sole gate. - Add inventory-headings-countfree.test.cjs guard (fails if a count is re-added to a heading). - Fix already-broken count-bearing cross-doc anchors to stable count-free slugs in ARCHITECTURE.md + multi-agent-orchestration.md. - Retire the now-impossible DEFECT.INVENTORY-MERGE-UNDERCOUNT + obsolete RULESET.DOC-CONSISTENCY in CONTEXT.md; de-count DEFECT.INVENTORY-DRIFT; correct stale MANIFEST-CANONICAL-KEY (all six families canonical). refactor(scripts): replace process.exit() with ExitError + runMain handler (#739) (#740)
Part 1 of 2 of the n/no-process-exit cleanup (umbrella #738): convert every process.exit() call in standalone scripts/** CLIs to the rule-compliant pattern. - New shared helper scripts/lib/cli-exit.cjs: ExitError(code,message) + runMain() which translates a thrown ExitError / returned number into process.exitCode (never process.exit()), flushing output and still firing process.on('exit'). - main()-based entrypoints: throw new ExitError(code) for errors, return <code> for verdicts; invoked via runMain(main). Child exit codes preserved via return. - top-level-only scripts: imperative body extracted into main() so mid-flow aborts (throw ExitError) actually halt; pure consts/helpers stay at module scope. - diff-touches-shipped-paths.cjs: stdin event handling restructured to an async read so the whole flow runs under runMain; uncaughtException/unhandledRejection nets replaced by an in-band catch that preserves EXIT_ERROR=2. Exit codes verified unchanged for every converted script (success/error/help and the 0/1/2 semantic codes in diff-touches). * chore(#604): rename get-shit-done/ runtime directory to gsd-core/ Renames the installed runtime directory `get-shit-done/` to `gsd-core/` so the on-disk name matches the package (`@opengsd/gsd-core`), repo, and binary (`gsd-tools`). The npm package name and binary are unchanged; npx/npm consumers are unaffected. Mechanical (bulk, ~90% of the diff): - `git mv get-shit-done gsd-core` - Swept path/identifier references across the repo via `perl -pe 's/get-shit-done(?!-\w)/gsd-core/g'`. The negative lookahead preserves the five legitimate slug variants that are NOT the directory: get-shit-done-{OLD,cc,classic,cli,redux} (old package/repo names). - Build/manifest wiring: package.json (bin, files, coverage globs), tsconfig.build.json (outDir), ~86 .gitignore build-output entries, stryker.config.mjs, scan-ignore files, install.js path strings. - Frozen (not rewritten): CHANGELOG.md history; translated docs (README.<locale>.md and docs/{ja-JP,ko-KR,pt-BR,zh-CN}/). New logic (review here): - src/installer-migrations/003-rename-get-shit-done-to-gsd-core.cts: a proper ADR-0008 installer migration. On upgrade it walks the legacy `~/.claude/get-shit-done/` tree, classifies each file via the prior install manifest, and emits remove-managed / backup-and-remove for managed files while PRESERVING unknown user-added files. Symlink-safe (skips a symlinked root and symlinked entries; bounds-checks every path under configDir). The framework rolls back on install failure. Emptied dirs may remain (framework has no recursive dir-removal primitive) — documented. - scripts/lint-legacy-dir-name.cjs: CI regression guard forbidding the bare `get-shit-done` directory token (split token to avoid self-match; case- insensitive; `(?!-\w)` lookahead allows the slug variants; allowlists CHANGELOG, translated docs, and `gsd-allow-legacy-name` marker lines). Wired into the lint-tests CI job. - Restored scripts/lint-package-identity-drift.cjs detection regexes (the mechanical sweep had wrongly rewritten the old-name patterns it exists to detect) and marked them as intentional legacy references. - TDD tests for the migration and the guard; do.md slash-command guard regex tightened so a `/gsd-core/bin` path segment is not mistaken for a command; changeset + docs/installer-migrations.md row added. Breaking: the installed runtime path moves `~/.claude/get-shit-done/` -> `~/.claude/gsd-core/`. Migration 003 removes the stale legacy dir's managed files (preserving user files) on upgrade. Users with custom hooks/configs hardcoding the old path must update them. docs: close doc drift vectors — bidirectional parity, manifest, schema-driven config (#2479)
Option A — ghost-entry guard (INVENTORY ⊆ actual): tests/inventory-source-parity.test.cjs parses every declared row in INVENTORY.md and asserts the source file exists. Catches deletions and renames that leave ghost entries behind. Option B — auto-generated structural manifest: scripts/gen-inventory-manifest.cjs walks all six family dirs and emits docs/INVENTORY-MANIFEST.json. tests/inventory-manifest-sync.test.cjs fails CI when a new surface ships without a manifest update, surfacing exactly which entries are missing. Option C — schema-driven config validation + docs parity: get-shit-done/bin/lib/config-schema.cjs extracted from config.cjs as the single source of truth for VALID_CONFIG_KEYS and dynamic patterns. config.cjs now imports from it. tests/config-schema-docs-parity.test.cjs asserts every exact-match key appears in docs/CONFIGURATION.md, surfacing 14 previously undocumented keys (planning.sub_repos, workflow.ai_integration_phase, git.base_branch, learnings.max_inject, and 10 others) — all now documented in their appropriate sections.
