refactor: hard-fork GSD -> MSD (Make Software Done)
Mechanical rename produced by scripts/msd-rename.cjs: gsd/Gsd/GSD -> msd/Msd/MSD across contents and paths, upstream package/repo coordinates -> @golem15/msd-core and golem15com/msd-core. Deep links into upstream history, sibling upstream packages, the GSD-2 import feature, CHANGELOG.md and .changeset/ are kept as-is. Hand edits on top: MSD block-letter banner and logos, LICENSE copyright line, package/plugin identity, regenerated lockfile, install-tree fixtures, derived registries and benchmark baseline; migration checksum baseline re-locked (MSD keeps its own install state, so no install had applied the old sums); sort-order and regex-escaped expectations in tests adjusted. |

* enhance(#4139): Phase 7 — the agent-skill seam picks the payload in code ADR-4139 stream 2. The non-Claude `#2454` persona fallback in cmdAgentSkills (src/init.cts) now selects between a canonical agents/<name>.md and a token-minimized agents/<name>.compact.md sibling based on workflow.compact_content, resolved in code (a real function call with a real exit code) rather than a prose config-get gate — the same precedent stream 1's spine/detail split established for a load-bearing seam, applied here because this seam already runs through TypeScript instead of an eager @-include. A missing compact sibling falls back to the canonical persona and discloses the fallback in the served payload itself (a leading HTML-comment provenance line), so the Done-when contract — compact when on, canonical when off, never silent or empty — holds even for an agent nobody has compacted yet. Authored a .compact.md sibling for all 35 shipped agents (agents/gsd-*.md), each an independent, complete rewrite (not an extraction — nothing is "moved" the way spine/detail moves text) that preserves frontmatter, every @-include, every output-format contract, and every guardrail verbatim while cutting restatement and verbose framing. Verified mechanically: every pair registers (a canonical sibling exists), every compact file is strictly smaller, and the full @-include set matches canonical's — including which references are standalone eager-load lines versus inline prose mentions, since demoting one to inline changes what the host actually substitutes. Traced the install path before writing any code (.gsd/phase/.../40-design.md): stageAgentsForRuntimeWithConverter glob-copies every agents/*.md file with no stem filtering under the default full profile, so the new .compact.md files install for free with zero installer changes — matching issue #4407's stated scope. A tiered agent profile that doesn't stage a compact sibling degrades through the same fallback-with-provenance path already required for an unauthored one, so no installer change is needed there either. Extends tests/helpers/compact-content-variant.cjs with an AGENTS_ROOT export (deliberately not folded into DEFAULT_VARIANT_ROOTS, since agent variants are reached by a generic code construction rather than a literal path in prose, and checkReachability's markdown-search shape has nothing to find there). Reachability is instead proven behaviorally: tests/agent-skills.test.cjs's new "#4407 compact payload selection" describe block spawns gsd_run agent-skills against real compact/canonical fixture pairs and asserts on the served payload, which can only pass if the seam genuinely wires through. Fixed a pre-existing test whose agents/*.md glob incidentally matched the new .compact.md siblings (tests/agent-skills.test.cjs's Skill-frontmatter drift guard) and added the 35 new agents/*.compact.md entries to docs/INVENTORY.md's roster, both real, unrelated-to-content defects the new files' mere existence surfaced. Regenerated: install-tree fixtures (19 runtimes now ship 35 more agent files under the full profile), INVENTORY-MANIFEST.json, and the variant-swap token benchmark baseline (npm run benchmark:compact-content-variants --write). Two classes of defect, both genuine: 1. Identity-roster confusion (11 files/areas): many tests and one production script derive "the set of GSD agents" from `readdirSync(agentsDir).filter(f => f.endsWith('.md'))`, which incidentally matched the new .compact.md variant siblings too — a compact file is a rendering of an EXISTING agent identity, not a new one. Fixed at the shared root (tests/helpers/agent-roster.cjs's listAgentFiles, which several tests already consolidated on) and at each independent glob that didn't use it: agent-size-budget.test.cjs (tier-cap lookup now strips the .compact suffix before checking XL/LARGE membership, so a compact file inherits its canonical sibling's tier instead of silently falling through to DEFAULT), agent-skills-bootstrap.test.cjs, check-contract-drift.test.cjs (the actual script, not just its test), codex-config.test.cjs (confirmed directly against generateCodexAgentToml that a compact role's derived sandbox_mode is byte-identical to its canonical sibling's before excluding it — not assumed), and copilot-install.test.cjs (two counts that legitimately DO need both files — an installed-file count and a full-conversion smoke test — fixed to expect 70, not stay pinned to 35). no-bare-gsd-tools-command-position.test.cjs needed the opposite kind of fix: two compact files reproduce descriptive prose already allowlisted at their canonical file's line number; added matching entries at the compact files' own line numbers rather than excluding them from the scan (a genuine bare gsd-tools command-position bug in a compact file would be as real a defect as in canonical). 2. A hard, non-ackable cap (found via emitted-attribution.test.cjs's real-tree run): six agents' compact renditions (gsd-debugger, gsd-executor, gsd-phase-researcher, gsd-plan-checker, gsd-planner, gsd-verifier) exceed the 32,768-byte NEW_FILE_CAP (ADR-1610) even after aggressive compaction — confirmed structural, not a compaction-quality gap: each is dominated by content this phase's own rules require verbatim (the ~2.6 KB gsd_run bootstrap preamble runtime-launcher-parity.test.cjs requires inlined in every agent that calls gsd_run, output-format contracts, guardrails). ADR-4139's prescribed remedy (spine + lazily-read parts) has no landing spot in cmdAgentSkills's single-file synchronous read. Removed these 6 compact files rather than ship an over-cap file or invent a multi-part read mechanism out of scope for this phase; recorded by name with the reason in .gsd/phase/enhance-4407-agent-skill-seam/40-design.md and 50-test-matrix.md, per #4407's own "or explicitly recorded as not worth covering" allowance. Their canonical personas are served correctly today via the fallback-with-disclosed-provenance path this phase's own Done-when #2 already requires — 29 of 35 agents now have a compact variant. Also fixes an unrelated, genuinely pre-existing defect this gsd-test run surfaced: gsd-core/workflows/execute-plan.md sat 21 bytes over its own DEFAULT-tier hard cap (40,960 bytes) at the branch point, before any change in this PR touched it — confirmed via `git show <merge-base>:...execute-plan.md | wc -c`. Per CLAUDE.md's no-deferral rule, fixed inline rather than filed: two meaning-preserving trims in the <success_criteria> block (a repeated parenthetical replaced with a same-exception reference; one redundant qualifier dropped) bring it to 40,940 bytes. 29 of 71 skills omit Grep from allowed-tools, forcing Bash grep for
structured search instead of the dedicated tool. Adds Grep to the
21-skill subset confirmed safe in prior review (excludes the 6
gsd-ns-* dispatchers, gsd-help, and gsd-surface, which have no
plausible structured-search need).
Hand-edits commands/gsd/*.md only; skills/*/SKILL.md is regenerated
via `npm run gen:plugin-skills` from that source. Updates the one
hardcoded copilot-install test assertion affected by gsd-health's
new tool order.

The bullet embeds the todo file's ABSOLUTE path, so its total length
varies by runner tmpdir: on macOS CI, /private/var/folders/… plus the
test harness's gsd-test-run-* wrapper pushed the full bullet to 244
chars — past renderPendingTodoBullet's intended 240-char cap, whose
documented first degradation step drops the Needs clause. The product
behavior is correct (#2618 design); the assertion was runner-dependent.
The extraction is now pinned on json.todos[0].needs; the rendered-bullet
shape stays covered by the path-independent title assertion and the
renderer's own unit rows.
Found blocking #4186's CI on the macOS shard (test landed 30 minutes

Refs #2856 * enhance(#2856): add default-off live-DOM UAT capability A phase whose acceptance criteria needed a live DOM could not be finished by the agent that executed it: gsd-executor carries no browser tools, so it correctly returned checkpoint:human-action even though the work was not human-only, just tool-less. Every such phase degraded to "executed, then finished by hand in the orchestrator", and autonomous: false could not distinguish "a human must judge this" from "the executor lacks the tool". Implements the shape approved at triage, not the one reported. The executor's tools: line is NOT widened, in any configuration: for a first-party agent the static list is the only control that exists (ADR-1244 D2, ADR-857 D4, no per-dispatch override). Instead one default-off capability owns the key, the agent, and the step: - capabilities/live-dom-uat/ — activationKey workflow.live_dom_uat (boolean, default false), one additive step at execute:wave:post (onError: skip, gates: []), so it can never halt a wave - agents/gsd-dom-verifier.md — the only GSD agent carrying browser MCP globs, in its own tools: line, with no Bash - verify-work automated_ui_verification — a gsd:live-dom-families block naming both new families AND the key; presence alone never activates Two independent fail-closed gates: isCapabilityActive renders a hook only on state.active === true, plus the step's own `when`. The pre-existing mcp__playwright__* branch keeps the gating it already had and stays outside the new block. Pulling it behind a default-off key would have silently removed working automated UI verification from every current Playwright-MCP user on upgrade. Closes #2856 * fix(#2856): apply review findings from the orthogonal passes Correctness pass (blocker): - delete detectionBlockIsCrlfSafe. It was pass-always: it read the file, replaced LF with CRLF, then indexOf'd marker strings that contain no newline, so the replacement could not change the result and the assertion could never fail for the reason it stated. There is no real CRLF risk on this surface either — the gsd:live-dom-families block has no parser, only human and agent readers. Deleted rather than replaced, per the repo's pass-always-test rule. Isolated security pass (two minors, both real): - execute-phase.md step 5.75: this change is what first activates kind == "step" dispatch at execute:wave:post, which newly opens the ref.command shell path at that loop point. Our own step uses ref.agent and never touches it, but the door is now open, so the step-dispatch line carries the same in-context validate-before-shell warning the sibling gate-dispatch line directly below it already carries. - gsd-dom-verifier: quoted page text in DOM-VERIFY.md is attacker influenced. The prose now names the Playwright MCP family without the dispatchable token, in both the agent and the capability fragment. runtime-launcher-parity rejected the new gsd_run call: each fenced block is its own shell, so a workflow step file invoking gsd_run needs its own canonical preamble. Propagated with scripts/sync-runtime-launcher.cjs. That script also normalizes explore.md, which is unrelated pre-existing drift the parity check tolerates, so it is reverted to keep this diff scoped. The emitted-drift ack supersedes the spent #3370 entry for execute-phase.md — it is merged into next, so its ripple is absorbed at the base and it can no longer clear anything. That is the same supersede the #3370 entry itself performed on the spent #3324 fragment. Its unrelated execute-plan.md entry is untouched. Verified on the remote runner. Refs #2856 * fix(#2856): drop the stale emitted-drift ack entry The automated-ui-verification.md entry was written speculatively rather than from a reported growth, and the check names that precisely: an ack "written or reworded in THIS diff, but nothing here needed it, so it explains nothing". The growth tier keys on the bare filename as it appears under gsd-core/workflows/ or agents/. automated-ui-verification.md is nested under verify-work/steps/, so it was never in the tracked set — only execute-phase.md was ever reported, both before and after the launcher preamble landed. * enh(#2876): retire the dead and pass-through exports from bin/install.js The installer exported 197 names and had zero production consumers - every non-test require of it repo-wide sits inside a comment. Its interface was shaped by test access, not by callers. Removes 9 dead exports and 61 pass-throughs, repointing their tests onto the extracted modules' own interfaces. 197 down to 127. Every count in the issue was wrong: 197 exports not 188, 9 dead not 12, 61 pass-throughs not 49, 44 test files not 42 - and the audit itself then missed 7 more consumer files. restoreUserArtifacts was on the dead list but ceased to exist in phase 6, and two _GSD_EFFORT_MANIFEST_* names listed as dead are now genuinely asserted, so acting on that list would have deleted live exports. 7 of the 9 dead names collide with an independent declaration that install.js delegates TO. Each removal was justified by which declaration a reference resolves to, never by whether the name appears somewhere. Coverage parity was the gate rather than test greenness: per-file counts were captured before any edit and diffed after. 44 of 45 files are byte-identical; the single delta is one added assertion, not a loss. The sweep for scattered require sites found two forms static grep misses - require(VARIABLE) and multi-line require() - plus tests asserting that install.js re-exports the SAME object, which now assert retirement instead. The DEFECT.GENERATIVE-FIX single-owner guard from #1511 had been repointed from a reference-identity check to install.X === undefined. Those are not equivalent: the guard exists to catch a duplicate function body reintroduced into install.js, and the replacement passes cleanly if that duplicate is used internally and never exported. It now walks bin/install.js's real top-level bindings, so it catches a duplicate under either shape, exported or not - strictly stronger than the check it replaced. Proved by injecting a duplicate and watching it go red. That weakening survived the coverage-parity gate because the assertion count never moved. The gate compares counts, so an assertion that changes meaning rather than number is invisible to it. Removing the exports had orphaned their wrapper bodies: 14 dead wrappers, 9 consts and 9 destructure entries, several pre-existing and found by the same sweep. Dead code left in the file this phase exists to shrink. Three more comments claimed re-exports this phase removed, and tests were reading Cursor and Windsurf hook constants from install.js's local copy while calling functions from the hooks surface - equal today, with nothing holding them equal. The local consts now reference the owning module. chore(#3212): bounded quantifiers over document content — prohibition with teeth — Phase 4 (#3441)
* feat(#3415): ship local/no-unbounded-quantifier, burn down ReDoS class Phase 4 of epic #3212 (ADR-3212 §5/§7, the final phase). New rule flags an unbounded */+/{n,} quantifier over a broad character class ([\s\S], dotAll ., or a 1-2-unit negated class like [^\n]/[^)\n] — the exact #2128-fixed shape) applied to a regex whose match target is data-flow-traced to readFileSync content. eslint-rules/lib/readfilesync-trace.cjs extracts the data-flow tracer shared with no-crlf-fragile-split (Phase 2) rather than a second copy — no-crlf-fragile-split refactored onto it with zero behavior change, parity-tested. Real triage, not 798 mechanical edits: the ADR's census (2026-08-08) screened every unbounded quantifier in the tree unscoped. Correctly scoped to readFileSync-derived content (matching Phase 2's own G2/G3 scoping), the rule found 162 real hits across two detection waves — the second wave (93) surfaced only after a genuine off-by-one bug in this rule's own first draft was caught while writing its RuleTester tests and fixed (the bug silently missed every directly-quantified [\s\S]* with no gap before the quantifier — exactly the class this rule exists to catch). 3 hits landed in production src/ (commands.cts, milestone.cts, roadmap.cts) and were each empirically timed against adversarial input (matching #2128's own measured-not-assumed precedent) — all confirmed linear-time/benign, left unbounded with a measured-evidence comment rather than mechanically bounded. The remaining 159 are test-file fixture parsing (test-author-controlled, fixed-size content, not adversarial input) — each suppressed with a specific, non-generic reason. Zero functional behavior changed anywhere in this diff. tests/no-pending-3212-markers.test.cjs locks the epic's own closing invariant (ADR §7: "assert zero pending #3212 markers remain") — ground truth confirmed trivially true today (no phase left any such marker behind), now regression-locked going forward. Also registers a new scripts/ci-test-scope.cjs bucket so editing this rule or the shared eslint-rules/lib/readfilesync-trace.cjs helper re-runs their own test suites under targeted CI selection — was previously unregistered and invisible to that fast-path (this PR's own gsd-test checkpoint runs the full suite regardless, so this only affects future narrowly-scoped PRs). Runs unconditionally inside checkPattern on any `new RegExp('literal string')` argument in any linted file, before the (cheap) readFileSync data-flow gate — so a single crafted string literal, no valid regex syntax required, could make `npm run lint` / CI hang. Empirically confirmed both the bug and the fix: pre-fix, n=4000/8000/ 16000/32000 chars took 30.8/115.6/463.8/1874.3ms (~4x work per 2x n, quadratic); extrapolated, the 300000-char repro from the finding would run ~165s. Post-fix (bail the inner scan once units exceeds the rule's own 1-2-unit scope, rather than continuing to hunt for a closing `]`), the same 300000-char input runs in 8.7ms via the real rule module, independently reconfirmed at 18ms via a fresh Linter.verify() call. fix(#3156): sandbox HOME on raw installer spawns — the one leak no scrub reaches
The strict live-config guard this PR ships went red on CI: the suite creates $HOME/.gsd/defaults.json. Diagnosed rather than suppressed, because the guard is right — this is #2665's class arriving through the one door the scrub set is structurally unable to close. bin/install.js writeNonClaudeDefaults() (#2834) writes path.join(os.homedir(), '.gsd', 'defaults.json') for every non-Claude runtime. os.homedir() consults NO GSD variable, so: - no entry in CONFIG_LOCATION_ENV_KEYS can reach it, however the set is derived; and - blanking GSD_HOME does not reach it either -- a blank GSD_HOME falls back to exactly that homedir(). Only a sandboxed HOME contains it, and HOME is deliberately excluded from TEST_ENV_BASE because blanking it would break far more than it fixed. So the containment belongs per-spawn, which is the discipline the suite already applies by hand -- install-minimal-hooks.test.cjs:576 carries a comment naming this exact hazard for the --codex spawn, while the parameterized --${runtime} spawn 130 lines below it does not. Instance fixed, class open. Rather than add a fifth hand-synced env shape to a PR whose subject is that hand-synced copies drift, this adds ONE export -- installSpawnEnv() in tests/helpers.cjs -- and routes every raw installer spawn through it, including the shared tests/helpers/install-shared.cjs installerEnv(), which every install suite already consumes. Callers passing an explicit { HOME, USERPROFILE } are unaffected: overrides spread last. Census (measured, not reasoned): of the 119 test files that spawn bin/install.js, exactly four wrote into a sandboxed $HOME before this commit -- install, copilot-install, install-minimal-hooks, opencode-plugin-adapter -- and zero do after. Only install.test.cjs sits in CI's targeted lane, which is why ubuntu went red on one file while the macOS full lanes went red on four. Attribution: the leak reproduces unchanged at upstream/next itself, so the defect is base-owned and pre-existing; only the detector is new. The guard found a real leak on next within one run. No new failures: the surviving names under a sandboxed HOME (folded:enh-2380-sync-skills, getGlobalConfigDir (Copilot)) fail at base too, and base additionally fails folded:bug-3288-model-catalog-install-path, which this tree does not. |

* test(#3145): bound the installer/runtime cluster onto the process seam Migrates 156 unbounded sync spawn sites across 47 files. Allowlist 120 to 73. Timeouts are sized from evidence already in the tree rather than a house default, because this wave spawns installers rather than git plumbing and an undersized bound does not catch a hang -- it manufactures CI flake, which is worse, since a flake gets re-run instead of investigated. install.test.cjs records a real spawnSync ETIMEDOUT at a 60000ms cap on a loaded bench while another lane passed the same commit in 12.7s, so full installs are bound at 120000ms against that recorded incident. Also adds an auditable escape to the guard's timeout ceiling. The 600000ms cap was set in #3143 from partial evidence, but fragment-single-edit- propagation carries a documented, load-tested 900000ms bound on a run that chains a full build plus eight generators -- the guard would have rejected a correct timeout the moment that file left the allowlist. A value above the ceiling is now permitted only with an inline allow-spawn-timeout-ceiling marker carrying a non-empty reason. It raises the ceiling; it never waives the requirement for a bound, which is asserted directly. install-shared.cjs keeps its hand-rolled assert rather than routing through throwIfFailed: its message embeds both streams, and throwIfFailed carries only a trimmed stderr. The message now also names the outcome, so a bounded timeout reads as such across its 38 importers instead of as expected null to equal 0. * test(#3145): extract class-norm timeouts and correct the build-hooks sizing A pre-PR review found 52 copies of four class-norm timeout constants across this wave. These are not per-suite fixture bindings -- they are shared facts about how long a class of subprocess takes, derived from a recorded bench incident. That norm already moved once (60000 to 120000 after a real ETIMEDOUT), and 52 copies would have drifted the next time it moved. Extracts tests/helpers/timeouts.cjs, where each norm is justified once, and converts the copies. A site that genuinely differs -- a real tsc compile, or regen:derived -- keeps its own local constant with its own justification. Also corrects a misclassification: scripts/build-hooks.js was sized as a build at 120000 in twelve places and 60000 in another, but it compiles and bundles nothing. Its own header says no bundling needed; it copies pre-built files and syntax-checks them with vm. Three different values bounded one script; now there is one. * test(#3145): fix red CI — lint self-match and a Windows chunk overrun Two failures on PR 3176. lint-allow-test-rule-refs read a RuleTester fixture as a real exemption. The fixture exists to prove an unrelated marker does NOT suppress the rule, so it carries that marker's literal text as test data. Split via concatenation, the same idiom no-unbounded-spawn-allowlist.test.cjs already uses for its own self-match problem. The explanatory comment needed the same treatment. The Windows shard 3/3 chunk was killed at its 600000ms budget. Output stopped seven minutes before the kill, so this was an overrun rather than a slow chunk: regenDerivedPropagatesSingleFragmentEditWithNoSecondSourceSurface runs regen:derived bounded at 900000ms, which is larger than the whole chunk budget, so the chunk killer always fires first and it can never complete there. Both the test and that bound predate this change; modifying the file pulled it into the Windows targeted set and exposed it. Skipped on Windows with the reason recorded; the Linux lanes cover it. The 900000 bound and its ceiling marker are unchanged -- they are correct. * test(#3145): refresh the stale test-timings cost table The Windows shard was killed at its 600000ms per-chunk budget. run-tests.cjs packs chunks by measured duration from tests/test-timings.json, and an unknown file falls back to the table's median weight -- advisory by design, but it silently underweights exactly the files that matter. Four of the failing chunk's 22 files were absent from the table, including the two heaviest: fragment-single-edit-propagation.install.test.cjs at 230s (it runs regen:derived) and agent-fragments-emission.install.test.cjs at 79s. Both were weighted as average, so the chunk's total weight read 53.68 against a budget of 60 and the packer produced a single chunk. Regenerated from a passing full-suite run, per the remedy the script itself documents. 700 to 770 entries, 70 added, 0 dropped -- verified, since gen-test-timings.cjs replaces the table wholesale rather than merging. Proven against the real packer: the same 22 files now weigh 103.91 and split into two chunks. The skills layout wrapper (skillsKind) invoked every per-runtime skill converter as realConverter(content, skillName, runtime, cmdNames). The 3rd positional arg is overloaded: claude/kimi/cline converters read `runtime` there, but the copilot/antigravity converters read `isGlobal` there — so they received the truthy runtime string and always took the global path branch, leaking ~/.gemini/antigravity/ and ~/.copilot/ into local/workspace installs instead of .agent/ and .github/. Thread `scope` from resolveRuntimeArtifactLayout -> dispatchKindEntry -> skillsKind, derive isGlobal = scope === 'global', and pass it as a non-colliding 5th positional arg. Move isGlobal out of the colliding 3rd slot in the two converter signatures (3rd/4th become ignored _runtime/_cmdNames, matching the kimi convention). The fix flows through the shared ArtifactKind.stage closure, so applySurface re-apply inherits it via the same seam. Regression test exercises the wrapper seam (installRuntimeArtifacts at local scope) for both runtimes and asserts workspace paths, not global. Mechanical (bulk, ~90% of the diff): - `git mv get-shit-done gsd-core` - Swept path/identifier references across the repo via `perl -pe 's/get-shit-done(?!-\w)/gsd-core/g'`. The negative lookahead preserves the five legitimate slug variants that are NOT the directory: get-shit-done-{OLD,cc,classic,cli,redux} (old package/repo names). - Build/manifest wiring: package.json (bin, files, coverage globs), tsconfig.build.json (outDir), ~86 .gitignore build-output entries, stryker.config.mjs, scan-ignore files, install.js path strings. - Frozen (not rewritten): CHANGELOG.md history; translated docs (README.<locale>.md and docs/{ja-JP,ko-KR,pt-BR,zh-CN}/). chore(#597): replace count-based ratchet guards with AST lint + named-set allowlists (#603)
The windows-test-parity ratchet greps test source for fs.rmSync-without-
maxRetries (and six other Windows-portability anti-patterns), failing when an
integer offender COUNT exceeds a frozen baseline (rmSync: 95). A count ratchet
is a Goodhart metric: fixing one offender and adding another keeps the count
constant, so a new defect slips through green. Replace it — and every other
count ratchet in the repo — with a layered, masking-proof design.
Behavioral seam test
- tests/helpers-cleanup.test.cjs proves helpers.cleanup() carries the Windows
EBUSY retry budget. cleanup() delegates retries to Node's fs.rmSync via
maxRetries (it owns no loop), so the test asserts the option contract
(recursive/force/maxRetries>0/retryDelay>0) + real-FS removal + the cwd-guard,
rather than a loop that does not exist. The EBUSY risk is now tested ONCE at
the helper, not approximated textually at every call site.
Write-time ESLint rule (AST-accurate, replaces the grep)
- eslint-rules/no-raw-rmsync-in-tests.cjs (error in tests/**/*.test.cjs) bans
raw fs.rmSync, steering to cleanup(). Catches member, computed (fs['rmSync']),
destructured and aliased forms; escape hatch is inline
`// eslint-disable-next-line local/no-raw-rmsync-in-tests -- <reason>` only.
- Migrated 336 raw fs.rmSync teardown calls across ~116 test files to cleanup().
~18 genuinely load-bearing sites (mid-test SUT/fault-injection removals,
error-swallowing or name-colliding local teardown helpers) keep the raw call
with an inline eslint-disable + reason.
Shared anti-ratchet primitive
- scripts/lib/allowlist-ratchet.cjs:
- assertWithinAllowlist: fails on NOVEL ids (new offender introduced) AND on
STALE ids (a known offender was fixed but not pruned) — identity, not count,
and a ratchet DOWN toward zero.
- assertTightCeiling: a size/length budget whose ceiling must stay within a
grace band of the high-water mark, so budgets may only tighten, never creep.
Ratchets converted onto the primitive
- windows-test-parity-guard.test.cjs: rmSync rule deleted (now ESLint-enforced);
the remaining six patterns moved from integer baselines to named-set
allowlists with ratchet-down.
- scripts/lint-test-file-count.{cjs,allowlist.json}: per-module integer counts →
named filename sets (closes the swap-a-file-keep-the-count blind spot); a
module dropping under cap now FAILS to force pruning its allowlist entry.
- enh-2790 skill-count `<= 63` → named skill allowlist (ratchets toward ~58).
Size budgets hardened (tighten-only)
- agent-size / workflow-size / feat-3039 help-tiered: ceilings lowered to the
current high-water mark and an assertTightCeiling anti-creep check added per
tier. Fixed external-contract limits (description ≤100 chars, agent ≤100 KB)
are intentionally left as-is — they are not grandfathered creeping budgets.
No user-facing behavior change (tests + tooling only); no USER_FACING_PREFIXES
touched, so no changeset fragment is required.

refactor(3664): migrate bin/install.js install/uninstall to Runtime Artifact Layout Module (#3674)
Phase 2 of #3660 / ADR-3660. Routes both lifecycle verbs through the Runtime Artifact Layout Module landed in Phase 1 (#3663): - Add installRuntimeArtifacts(runtime, configDir, scope, resolvedProfile) and uninstallRuntimeArtifacts(runtime, configDir, scope) as the public orchestrators. Both pre-prune stale gsd-* entries before staged copy; installRuntimeArtifacts brackets the prune+copy with preserveUserArtifacts / restoreUserArtifacts so user-owned content (e.g. gsd-dev-preferences) survives wipe-and-replace for claude/qwen/hermes runtimes. - Add applyRuntimeContentRewritesInPlace as the per-runtime path/branding post-stage step (preserves byte-output equivalence with the legacy copyCommandsAs* pipeline, including Qwen/Hermes branding rewrites). - Add _copyStaged, _removeGsdEntries kind-aware filesystem helpers. - Add _runLegacyInstallMigrations, _runLegacyUninstallCleanup as thin dispatchers over existing ADR-0008 legacy migrations (Hermes flat->nested per #2841, dev-preferences-as-skill per #2973). For Hermes, also clean up the intermediate skills/gsd/gsd-*/ layout that pre-Phase-2 installs left on disk. - Delete the 9 copyCommandsAs*Skills functions (Codex / Cursor / Windsurf / Trae / CodeBuddy / Copilot / Claude / Antigravity / Augment) and the _copyCommandsAsSkillsViaConverter helper. fix(3584): address coderabbit findings on PR #3606
CodeRabbit surfaced one outstanding inline finding plus an outside-diff finding and a finer point on two already-remediated sites; all addressed: 1. (inline, Minor) runtime-slash.cjs:31 — a degenerate input like `/gsd:`, `gsd:`, or `gsd-` normalizes to empty and the previous fallback returned the original colon-form input, reintroducing the deprecated shape the module exists to suppress. Now returns `''` (empty string) so callers see "no command" instead of an unroutable string. Also catches whitespace-only inputs the same way. New unit tests pin the contract. 2. (inline, Major) drift.cjs library purity — the earlier remediation passed `projectDir` into `detectDrift` and re-resolved runtime inside the library. CodeRabbit (correctly) flagged this as breaking the module's pure-library contract. detectDrift now accepts `input.runtime` directly; verify.cmdVerifyCodebaseDrift resolves the runtime once and passes the literal name in. drift.cjs no longer reads env or config at all. 3. (duplicate inline, Minor) gsd2-import.cjs:475 — when `gsd2-import --path <dir>` targets a project that isn't the process cwd, the preview command was formatted for the wrong runtime. buildPreview now receives the resolved `projectDir` (the same one used to find the .gsd/ root) instead of the raw `cwd`. 4. (outside-diff, Minor) tests/copilot-install.test.cjs:1-5 — the `allow-test-rule: integration-test-input` rationale block specifically named verify.cjs as the fixture, but #3584 changed that test to use a synthetic input. Comment now describes the real shape of the file's readFileSync usage (commands/, agents/, install.js source inputs to the installer/converter functions under test) and notes the synthetic substitution for the bin/lib path. fix(3584): runtime-aware slash formatter for user-facing emissions
Introduce `runtime-slash.cjs` as the single source of truth for emitting GSD slash-command references in user-facing runtime output and persisted artifacts. `formatGsdSlash(commandName, runtime)` produces `/gsd-<cmd>` for skills-based runtimes (Claude/Cursor/OpenCode/Kilo/etc.) and `$gsd-<cmd>` for Codex. The deprecated `/gsd:<cmd>` colon form is never emitted — pasting a recommended-action command into Claude Code now routes correctly instead of failing with `Unknown command`. Wired into the high-impact emitters identified in #3584: - `init.cjs` `cmdInitManager` recommended_actions[].command (the original failure path in the bug report) plus the no-ROADMAP / no-STATE error hints. - `phase.cjs` `cmdPhaseAdd`, `cmdPhaseAddBatch`, `cmdPhaseInsert` — ROADMAP.md `Plans:` references now persist the routable form instead of the legacy colon form. - `verify.cjs` `cmdValidateHealth` — every fix-hint addIssue() call (E001/E002/E003/E004/E005, W002/W003/W008/W009/W011/W016/W018) and the persisted STATE.md regenerate / MILESTONES.md backfill notes. - `milestone.cjs` `cmdMilestoneComplete` — Operator Next Steps tail rewrite. - `validate-command-router.cjs` — `validate context` recommendation strings for WARNING/CRITICAL utilization bands. - `workstream.cjs` — missing .planning hint. - `profile-output.cjs` — `generate-claude-md` workflow enforcement block, project/skills fallbacks, profile placeholder, and the dev-preferences refresh hints. - `drift.cjs`, `gsd2-import.cjs`, `commands.cjs scaffold context` — remaining one-off persisted references. Tests: - `tests/bug-3584-runtime-slash-formatter.test.cjs` — 22 unit tests covering the pure formatter and resolver (hyphen vs codex, prefix normalization, defensive returns, env/config/default chain). - `tests/bug-3584-runtime-slash-emitters.test.cjs` — 6 integration tests exercising `init manager`, `phase add` (via the structured `roadmap get-phase` payload to avoid raw-text matching on the on-disk artifact), `validate health`, `validate context`, and the codex variant. - Existing tests updated to assert the new contract: validate-context recommendations, claude-md workflow block, milestone complete Operator Next Steps. Copilot-install engine-conversion test now asserts against a synthetic input since bin/lib/*.cjs no longer contains literal `/gsd:` references for the install-time converter to rewrite. The 1.39.1 hotfix (#2954) updated help.md but missed three other surfaces that still recommended the dead form: 1. bin/install.js reportLocalPatches() — runtime emitter shown after every install with backed-up patches. All branches updated: - claude/opencode/kilo/copilot: /gsd-update --reapply - gemini: /gsd:update --reapply - codex: $gsd-update --reapply - cursor: gsd-update --reapply (mention the skill name) 2. get-shit-done/workflows/update.md — Step 4 prose and the check_local_patches block both referenced /gsd-reapply-patches. Replaced with /gsd-update --reapply (with backticks around the command per CR feedback for copy/paste UX). 3. Localized docs (en/ja-JP/ko-KR/zh-CN) — 14 files across ARCHITECTURE.md / COMMANDS.md / FEATURES.md / INVENTORY.md / USER-GUIDE.md / manual-update.md still listed the removed command. Tests: - bug-3010-reapply-patches-references.test.cjs (4 tests): scans bin/install.js's reportLocalPatches body, every workflow file, and every doc (excluding CHANGELOG history and help.md's deprecation notice) for the removed command form, and verifies each runtime branch emits the consolidated form via captured console output. - tests/copilot-install.test.cjs:1081-1115 — stale assertions that hard-coded the removed string updated to assert /gsd-update --reapply. Replaced with an exact {runtime → expected token} map covering all 7 branches: claude/opencode/kilo/copilot → /gsd-update --reapply gemini → /gsd:update --reapply codex → $gsd-update --reapply cursor → gsd-update --reapply Negative assertion also runs DEAD_COMMAND_PATTERNS against output for every runtime, so dead forms can't slip in regardless of branch. Verification: 4/4 pass on bug-3010-reapply-patches-references.test.cjs. * test(#3010): add prefix-absence guard for cursor runtime (CR follow-up) CodeRabbit (Minor): the cursor expected token "gsd-update --reapply" is a substring of every prefixed form ("/gsd-update --reapply" for claude/ opencode/kilo/copilot, "\$gsd-update --reapply" for codex). The positive output.includes(expectedToken) check therefore can't distinguish correct cursor output from a regression where the installer emits a prefixed form for cursor — both pass the substring check. Add an explicit prefix-absence assertion for cursor that fails if any of /, \$, or : appears immediately before "gsd-update --reapply" in output. The gemini form ("/gsd:update --reapply") doesn't share the substring (gsd:update vs gsd-update) so it's already caught by the positive includes failing on cursor's expected bare token. * fix(#2876): yamlQuote description in Copilot/Antigravity/Trae/CodeBuddy SKILL.md A description starting with `[BETA]` (or any YAML flow indicator — `{`, `*`, `&`, `!`, `|`, `>`, `%`, `@`, backtick) is parsed as a flow sequence/mapping by YAML 1.2-strict loaders. gh-copilot's frontmatter loader fails closed: ✖ ~/.copilot/skills/gsd-ultraplan-phase/SKILL.md: failed to parse YAML frontmatter: Unexpected scalar at node end at line 2, column 21: description: [BETA] Offload plan phase to Claude Code's ultraplan… Six emission sites in `bin/install.js` re-wrote the description without quoting, while the Claude variant (`convertClaudeCommandToClaudeSkill`) already routed it through `yamlQuote`. Brought all six in line: - convertClaudeCommandToCopilotSkill - convertClaudeAgentToCopilotAgent - convertClaudeCommandToAntigravitySkill - convertClaudeAgentToAntigravityAgent - convertClaudeCommandToTraeSkill - convertClaudeCommandToCodebuddySkill Each now wraps the value in `yamlQuote(...)` so any leading character is parser-safe. Regression test (tests/bug-2876-skill-frontmatter-quote.test.cjs) drives the four command converters and two agent converters through the reporter's exact "[BETA] …" description plus a grab-bag of YAML flow indicators, asserting the emitted `description:` value is a quoted YAML scalar. Also round-trips the value through `JSON.parse` for converters that don't apply runtime-name substitution to confirm fidelity. Updated 7 pre-existing substring assertions in copilot-install.test.cjs and antigravity-install.test.cjs that hard-coded the unquoted form. Round trip: 5893/5893 pass on `npm test`. Closes #2876 * test(#2876): structurally parse frontmatter instead of substring-grep Addresses CodeRabbit's two nitpicks on PR #2881: the pre-existing substring assertions in copilot-install.test.cjs (4 sites) and antigravity-install.test.cjs (3 sites) only got bumped from the unquoted form (`description: Diagnose...`) to the quoted-prefix form (`description: "Diagnose...`). Both are still raw-string checks against rendered YAML and drift on any quoting/order change — exactly what the project's CONTRIBUTING.md "no-source-grep" testing standard exists to prevent. Add `parseFrontmatter()` to tests/helpers.cjs — a small parser that handles the YAML scalar forms the install converters emit (double-quoted JSON, single-quoted with `''` escape, bare). Throws if the content has no closed `---` block so a regression in the emitter shape fails loudly rather than silently returning {}. Refactor the 7 description-substring sites to compare on parsed values: the assertion now reads as `fm.description === 'Diagnose planning directory health'` rather than `result.includes('description: "Diagnose planning directory health')`. Same coverage of the #2876 quoting behavior, no coupling to byte-level quote style. `npm test`: 5893/5893 pass. Closes #2876 * test(#2876): make parseFrontmatter delimiter check CRLF/whitespace tolerant CR nitpick on PR #2881 (review at 03:08:08Z): parseFrontmatter() splits on '\n' and compares each line strictly to '---'. A Windows-authored skill file (CRLF endings) leaves a trailing '\r' on every line, so '---\r' fails the equality check, and the helper throws "no closed --- block" on perfectly valid input. Same problem with whitespace-padded delimiter lines. Switch to splitting on /\r?\n/ and comparing the trimmed line. Resolves all 9 existing violations across the test suite:
- Rewrites workspace routing tests (3) as behavioral runGsdTools calls that
verify each command is router-recognized (exit != "Unknown init workflow")
- Adds allow-test-rule annotations with explanatory comments to 7 legitimate
structural tests: architectural invariants (locking, orphan-worktree),
structural regression guards (milestone-regex-global), docs-parity
(config-field-docs), integration-test-input (copilot-install), and
structural-implementation-guards (bug-1891, discuss-mode)

Node.js --test-concurrency controls how many test files run as parallel child
processes. Set to 4 by default, configurable via TEST_CONCURRENCY env var.
