* test(#443): RED unified effort + fast_mode + resolve-execution
All 68 tests failing as expected — no implementation yet.
Covers: effort cascade (tier defaults, overrides, invalid fallthrough),
fast_mode cascade (boolean-only, tier defaults), resolveEffortForTier
escalation, renderEffortForRuntime clamping, resolve-execution CLI,
config schema new keys, QA hostile-input matrix.
Co-Authored-By: Claude Sonnet 4.6 <noreply@anthropic.com>
* feat(#443): unified cross-provider effort + fast_mode knobs and resolve-execution query
Adds config-driven effort control (universal ladder: minimal<low<medium<high<xhigh<max)
and fast_mode propagation knobs, with per-runtime rendering that clamps the unique
tail values (max=Anthropic-only clamps to xhigh on Codex; minimal=Codex-only clamps
to low on Claude).
Key changes:
- config-schema.manifest.json: add effort.default, fast_mode.enabled as validKeys;
add 4 dynamicKeyPatterns for effort.routing_tier_defaults, effort.agent_overrides,
fast_mode.routing_tier_defaults, fast_mode.agent_overrides; fix stale _comment
- config-defaults.manifest.json: add effort and fast_mode blocks with tier defaults
- model-catalog.cjs: add EFFORT_RENDERING map, renderEffortForRuntime(), RUNTIMES_WITH_FAST_MODE
- model-profiles.cjs: re-export new catalog exports
- core.cjs: add resolveEffortInternal, resolveFastModeInternal, resolveEffortForTier,
VALID_EFFORTS, EFFORT_SET, nextEffort; pass effort/fast_mode through loadConfig
- commands.cjs: replace reasoning_effort in cmdResolveModel with unified effort;
add cmdResolveExecution (superset command with effort_rendered, effort_param,
effort_propagation, fast_mode, fast_mode_supported)
- gsd-tools.cjs: add resolve-execution case with --effort/--fast-mode/--attempt flags
- tests/feat-443: 69 tests covering cascade, rendering, escalation, CLI, schema, QA matrix
- tests/commands.test.cjs: convert 3 reasoning_effort assertions to unified effort
- docs/CONFIGURATION.md: document effort + fast_mode + resolve-execution sections
- settings-advanced.md: list new effort/fast_mode keys in confirmation table

* refactor(#443): remove dead catalog effort lane; unify codex effort through renderEffortForRuntime
- Remove resolveReasoningEffortInternal (catalog-driven effort function) from
core.cjs and its export; remove from commands.cjs destructure import
- Convert tests/issue-2517-runtime-aware-profiles.test.cjs: all 11 effort
assertions now use resolveEffortInternal + renderEffortForRuntime; Claude
effort is first-class (output_config.effort); unknown runtimes assert param===null
- Convert tests/feat-3023-model-phase-types.test.cjs: replace the entire
resolveReasoningEffortInternal describe with unified effort assertions;
effort derives from AGENT_DEFAULT_TIERS routing tier, not phase-type tier

* docs(#443): ADR for unified cross-provider effort + fast-mode routing
Co-Authored-By: Claude Opus 4.7 <noreply@anthropic.com>
* test(#443): architecture-level QA invariants + test-strategy doc
Add 48-test integration suite (feat-443-effort-fast-mode.integration.test.cjs)
covering 8 architectural invariants: cross-provider validity (never emit a value
the real API would 400 on), param/channel contract stability, resolve-execution
JSON contract (all 8 keys + correct types), totality across the full 33-agent
registry, fast-mode honesty (claude always fast_mode_supported=false), precedence
first-valid-wins matrix for both effort and fast_mode cascades, dynamic-routing
composition (effort escalation independent of model tier), and config-set round-trip
for all new effort/* and fast_mode/* key namespaces. Append test-strategy section
with invariant rationale and E2E gap documentation to docs/TESTING-SUITES.md.

* test(#443): add failing install-wiring tests for effort per-runtime injection (RED)
TDD RED: 10 failing tests covering:
- Claude .md gets effort: injected per tier (planner=xhigh, mapper=low, executor=high)
- Gemini .md does NOT get effort: (already passing — Gemini-safe)
- Codex .toml gets model_reasoning_effort via unified resolver
- Config-driven: effort.agent_overrides drives both Claude .md and Codex .toml
- Source purity: agents/*.md have no effort: key (already passing)
Co-Authored-By: Claude Sonnet 4.6 <noreply@anthropic.com>
* feat(#443): wire effort per-runtime at install (Claude .md frontmatter + Codex .toml unified)
- Import AGENT_DEFAULT_TIERS and renderEffortForRuntime from model-catalog.cjs
- Add readGsdEffectiveEffortConfig(targetDir): reads merged effort config from
.planning/config.json (per-project wins) + ~/.gsd/defaults.json (global fallback),
same probe pattern as readGsdRuntimeProfileResolver
- Add resolveInstallTimeEffort(effortCfg, agentName): pure function matching
resolveEffortInternal() precedence (agent_overrides > routing_tier_defaults > default > 'high')
without loadConfig side-effects (no sub-repo detection, no migration writes)
- Claude agent copy loop: inject `effort: <value>` into frontmatter ONLY for
runtime === 'claude'; all other .md runtimes (Gemini, Qwen, Hermes, etc.) stay
effort-free (Gemini-safe source contract preserved in agents/*.md)
- generateCodexAgentToml: add effortCfg param; emit model_reasoning_effort from
unified resolver (replaces old catalog entry.reasoning_effort); Codex clamps
max → xhigh via renderEffortForRuntime('codex', ...)
- installCodexConfig: pass readGsdEffectiveEffortConfig(targetDir) to
generateCodexAgentToml so per-project config wins for Codex .toml too
- Update failing tests to GREEN: 12/12 pass; all 17 install tests pass;
2847/2848 unit tests pass (1 pre-existing failure: policy-shell-pinning)

* refactor(#443): source install effort defaults from manifest (kill drift) + guard test
Replace hardcoded _GSD_EFFORT_MANIFEST_TIER_DEFAULTS and the 'high' fallback in
resolveInstallTimeEffort with values read from config-defaults.manifest.json at
module init, using the same __dirname-relative path install.js already uses for
all shared manifests. Add feat-443-effort-defaults-drift.test.cjs to assert
equality between install.js's runtime constants and the manifest on every CI run.
Co-Authored-By: Claude Sonnet 4.6 <noreply@anthropic.com>
* fix(#443): reconcile Codex TOML tests with unified effort design
The #443 unified effort resolver makes generateCodexAgentToml always emit
model_reasoning_effort (driven by resolveInstallTimeEffort, not model_profile_overrides).
The test 'generated TOML omits reasoning_effort when runtime has none' had an
obsolete premise — model_profile_overrides.reasoning_effort:'' no longer suppresses
unified effort. Convert it to assert the new invariant: Codex TOML always carries a
valid model_reasoning_effort from the agent's routing tier (xhigh for gsd-planner,
a heavy-tier agent), while model_profile_overrides model override is still respected.

* fix(#443): make install.js effort resolution lazy (no load-time side effects breaking launcher-parity)
Replace module-load-time IIFE + hard throw (config-defaults.manifest.json read)
and top-level require of model-catalog.cjs with a lazy _getGsdEffortCatalog()
getter that initialises on first call from resolveInstallTimeEffort /
generateCodexAgentToml / Claude .md effort injection. Requiring install.js in
unrelated test contexts (e.g. runtime-launcher-parity) no longer triggers
manifest IO or throws, eliminating the load-time side effect that changed
subprocess exit codes / stderr on the bench.
Drift-guard exports (_GSD_EFFORT_MANIFEST_TIER_DEFAULTS / _GSD_EFFORT_MANIFEST_DEFAULT)
preserved as lazy getter properties on module.exports so feat-443-effort-defaults-drift
still validates them without forcing eager load.

* fix(#443): isolate install-wiring test HOME to stop \$HOME/.claude pollution breaking launcher-parity
runGlobalInstall() now redirects HOME to a per-call isolated tmpdir in addition
to the existing runtime-specific env-var redirects (CLAUDE_CONFIG_DIR,
GEMINI_CONFIG_DIR, CODEX_HOME). This ensures install.js code that uses
os.homedir() directly — including the ~/.cache/gsd update-check deletion,
~/.gsd/defaults.json reads, and any HOME-relative npm subprocess writes —
never touches the real \$HOME during the test.
Without the HOME isolation the install test (which is new to this branch and
is now picked up by Docker's raw \`tests/*.test.cjs\` glob) could write or
delete files under the real \$HOME, causing runtime-launcher-parity test (D)
to fail: (D) asserts a loud non-zero exit when \$RUNTIME_DIR/gsd-tools.cjs is
absent and gsd-tools is not on PATH, but the launcher's \$HOME/.claude fallback
arm succeeds if \$HOME/.claude/get-shit-done/bin/gsd-tools.cjs exists.
Also sets GSD_SKIP_STALE_SDK_CHECK=1 to suppress the \`npm ls -g\` subprocess
that the global installer spawns — irrelevant to effort-wiring assertions,
slow, and potentially writes to ~/.npm cache.
All 12 feat-443 install-wiring assertions preserved. Drift-guard 5/5. Unit
suite 2848/2850 (pre-existing policy-shell-pinning.test.cjs failure on next).

* chore(#443): add changeset fragment for effort + fast-mode routing
Co-Authored-By: Claude Opus 4.7 <noreply@anthropic.com>
* fix(#443): set GSD_TEST_MODE before requiring install.js in drift-guard test to prevent HOME leak
Without GSD_TEST_MODE=1, require('bin/install.js') runs the module's main
install block (guarded by !GSD_TEST_MODE), performing a real global Claude
install into $HOME/.claude/. On CI ubuntu where node is on standard PATH,
the launcher's $HOME/.claude fallback arm then finds gsd-tools.cjs, causing
runtime-launcher-parity test (D) to exit zero when it must exit non-zero.
Root cause: feat-443-effort-defaults-drift.test.cjs (unit suite) runs
alphabetically before runtime-launcher-parity.test.cjs in the same node
--test invocation. Each runs in a separate worker process but shares the
same HOME. The drift test's install leaks gsd-tools.cjs into that HOME,
then the launcher test's bash subprocess finds it via the $HOME/.claude arm.
Fix: add process.env.GSD_TEST_MODE = '1' at the top of the drift-guard
test, before the require(installPath) call. This matches the pattern used
by feat-443-effort-fast-mode.test.cjs and feat-443-effort-install-wiring
.install.test.cjs.

* fix(#443): deterministic resolve-execution arg parsing + validate install-time effort (Codex adversarial findings)
Finding 1: resolve-execution --effort low gsd-planner misrouted 'low' as the agent.
Replace find(non-dash) with a proper flag-consuming loop that collects a single
positional; validate missing/extra positionals and malformed --attempt values.
Finding 2: resolveInstallTimeEffort returned unvalidated effort strings (e.g. "ultra")
verbatim. Each precedence layer now checks GSD_EFFORT_SET (imported once from
core.cjs) before accepting a value, mirroring resolveEffortInternal exactly.
Co-Authored-By: Claude Sonnet 4.6 <noreply@anthropic.com>
* fix(#443): newline-agnostic effort frontmatter injection (Windows CRLF) + CRLF-safe assertions
Extracts injectEffortFrontmatter(content, effortValue) pure helper that detects
EOL (LF vs CRLF) from the opening '---' line and inserts 'effort: <value>'
before the closing '---' delimiter using the same EOL as the surrounding
frontmatter. Regex now uses /^---\r?\n([\s\S]*?)^---\r?$/m instead of the
LF-only /^(---\n[\s\S]*?)(---)(\n|$)/ that silently skipped CRLF files on
Windows (git core.autocrlf=true checkout).
Also adds 7 unit tests covering LF, CRLF, idempotency, no-frontmatter, and
complex frontmatter cases. Exports injectEffortFrontmatter from module.exports.
Fixes 6 CI failures in tests/feat-443-effort-install-wiring.install.test.cjs
on windows-latest runners (lines 138, 145, 152, 261, 345, 356).

cmdWebsearch called fetch() with no timeout and no retry, so a hung
connection blocked indefinitely and transient 429/5xx/network failures
were not recovered. Add AbortSignal.timeout (configurable via
GSD_WEBSEARCH_TIMEOUT_MS, default 10s) and a bounded retry loop
(max 2 retries, exponential backoff + jitter) for 429/5xx/network
errors, honoring Retry-After on 429 (capped at 60s). Non-429 4xx fail
immediately (no wasted retries). Transient-exhausted failures report an
`attempts` count. Worst-case time is bounded by timeout*(1+retries)+backoff.

cmdCommitToSubrepo routed each changed file to a sub-repo via
subRepos.find(...) inside the file loop — O(files * repos). Extract a pure
groupFilesBySubrepo() that buckets sub-repos by first path segment and scans
only the matching bucket, dropping it to expected O(files + repos). First-
match-in-array-order semantics (incl. multi-segment sub-repos) are preserved
exactly. Adds the first behavior-lock test for the routing path.

* fix(3678): executor must respect commit_docs:false; teach SDK skip envelope
Closes#3678
When `commit_docs: false` in `.planning/config.json`, the SDK's
`cmdCommit` correctly short-circuits and returns
`{committed: false, hash: null, reason: 'skipped_commit_docs_false'}`
without staging or committing anything. The agent prompt at
`agents/gsd-executor.md:710-720` (final_commit block) tells the executor
to call `gsd-sdk query commit "docs(...)" --files .planning/...` but says
NOTHING about how to interpret a skipped return. With no explicit
instruction, the LLM improvises raw `git add` / `git add -f` / `git commit`
to "fulfill" the per-plan commit step it was told to make, which leaks
gitignored `.planning/` artifacts into the user's git history (exactly
what the reporter observed).
Three coordinated fixes:
1. **agents/gsd-executor.md final_commit block** — adds explicit handling
text for all three SDK return envelopes (`committed:true`, `skipped:true
commit_docs`, `skipped:true gitignored`, `committed:false other reasons`).
States plainly: "Do not fall back to raw `git add` / `git commit` /
`git add -f` when the SDK returns `skipped: true`."
2. **get-shit-done/bin/lib/commands.cjs cmdCommit** — adds `skipped: true`
to both skip-path envelopes so agents see "skipped" as a first-class
success signal rather than inferring "no commit happened, I must
improvise" from absent `hash` / `committed:false`. Backward-compatible:
existing callers reading `committed` / `hash` / `reason` are unaffected.
3. **tests/bug-3678-executor-commit-docs-respect.test.cjs** — 7-test
regression covering:
- A1/A2: agent prompt mentions the skip envelope AND explicitly forbids
raw-git fallback (`source-text-is-the-product` exception)
- B1: SDK envelope carries `committed:false`, `skipped:true`, canonical
`reason: 'skipped_commit_docs_false'` (frozen enum)
- B2: git index empty after commit_docs:false skip (no `.planning/` staged)
- B3: HEAD unchanged after commit_docs:false skip
- C1/C2: structural ban on `git add -f` / `git add --force` in any agent
or workflow body (prohibition-sentence exception preserves audit prose)
Verification:
- node --test tests/bug-3678-*: 7/7 pass
- Targeted regression (10 commit/executor-adjacent files): 135/135 pass
- Full docker suite (gsd-test-summary): 11751/11740 pass / 0 fail
(the 11 added are this test plus a few collateral pickups)

* fix(3678): preserve skip-aware carve-out in executor completion checklist
The new `final_commit` prose at lines 717-741 teaches the executor to
treat `skipped:true` as success and forbids raw-git fallback, but the
downstream completion checklist still contained an unconditional
"Final metadata commit made" checkbox. An LLM executor reading an
unchecked mandatory box may attempt to satisfy it via raw `git add`,
re-introducing the exact regression this PR is meant to prevent.
Update the checklist line to carve out the intentional-skip case and
add a regression test asserting the carve-out remains present.

* fix(3569): surface phase_status from init.plan-phase + gate /gsd:plan-phase on closed phases
Adds a new `phase_status` field to the `init.plan-phase` SDK + CJS query
output and a §1.5 "Closed-Phase Gate" in workflows/plan-phase.md that
short-circuits on closed phases instead of silently replanning over
shipped code.
`gsd-sdk query init.plan-phase <N>` returned the same "ready to plan"
payload for a closed phase (REQUIREMENTS Met, VERIFICATION.md status:
passed, ROADMAP flipped) as for an open one. No field signaled closure,
so `/gsd:plan-phase --reviews` happily replanned over closed phases —
risking documentation drift on already-shipped code.
- Export `determinePhaseStatus` from `commands.cjs` (already present, was
module-private).
- Both `cmdInitPlanPhase` (CJS) and `initPlanPhase` (TS SDK) now compute
`phase_status` from plan/summary counts + VERIFICATION.md status using
the existing `determinePhaseStatus` helper — the project-wide phase
lifecycle vocabulary (Pending | Planned | In Progress | Executed |
Complete | Needs Review). No directory yet → Pending.
- Workflow `plan-phase.md` adds §1.5 "Closed-Phase Gate":
- `phase_status == "Complete"` with `--reviews` → hard-stop, no
override (replanning a closed phase via review feedback is never
legitimate; concerns belong in a follow-up phase or new issue).
- `phase_status == "Complete"` without `--force` → exit with a clear
notice pointing at VERIFICATION.md.
- `phase_status == "Complete"` with `--force` → continue with a
transcript banner so the deliberate replan is visible.
`Executed` and `Needs Review` are intentionally not gated — those mean
planning finished but verification did not pass, and replanning is the
correct next step.
- SDK: 4 new `phase_status` cases in init.test.ts covering Pending /
Planned / Executed / Complete transitions.
- Existing init.plan-phase golden parity test continues to pass (the
`researcher_model: '' vs sonnet` drift in that test predates this

Introduce `runtime-slash.cjs` as the single source of truth for emitting
GSD slash-command references in user-facing runtime output and persisted
artifacts. `formatGsdSlash(commandName, runtime)` produces `/gsd-<cmd>`
for skills-based runtimes (Claude/Cursor/OpenCode/Kilo/etc.) and
`$gsd-<cmd>` for Codex. The deprecated `/gsd:<cmd>` colon form is never
emitted — pasting a recommended-action command into Claude Code now
routes correctly instead of failing with `Unknown command`.
Wired into the high-impact emitters identified in #3584:
- `init.cjs` `cmdInitManager` recommended_actions[].command (the
original failure path in the bug report) plus the no-ROADMAP /
no-STATE error hints.
- `phase.cjs` `cmdPhaseAdd`, `cmdPhaseAddBatch`, `cmdPhaseInsert` —
ROADMAP.md `Plans:` references now persist the routable form
instead of the legacy colon form.
- `verify.cjs` `cmdValidateHealth` — every fix-hint addIssue() call
(E001/E002/E003/E004/E005, W002/W003/W008/W009/W011/W016/W018) and
the persisted STATE.md regenerate / MILESTONES.md backfill notes.
- `milestone.cjs` `cmdMilestoneComplete` — Operator Next Steps tail
rewrite.
- `validate-command-router.cjs` — `validate context` recommendation
strings for WARNING/CRITICAL utilization bands.
- `workstream.cjs` — missing .planning hint.
- `profile-output.cjs` — `generate-claude-md` workflow enforcement
block, project/skills fallbacks, profile placeholder, and the
dev-preferences refresh hints.
- `drift.cjs`, `gsd2-import.cjs`, `commands.cjs scaffold context` —
remaining one-off persisted references.
Runtime detection: `resolveRuntime(projectDir)` reads
`process.env.GSD_RUNTIME` first, then a side-effect-free direct read of
`.planning/config.json` (NOT `loadConfig`, which would normalize legacy
keys and re-write the file just to read the runtime name).
Tests:
- `tests/bug-3584-runtime-slash-formatter.test.cjs` — 22 unit tests
covering the pure formatter and resolver (hyphen vs codex, prefix
normalization, defensive returns, env/config/default chain).
- `tests/bug-3584-runtime-slash-emitters.test.cjs` — 6 integration
tests exercising `init manager`, `phase add` (via the structured
`roadmap get-phase` payload to avoid raw-text matching on the
on-disk artifact), `validate health`, `validate context`, and the
codex variant.
- Existing tests updated to assert the new contract: validate-context
recommendations, claude-md workflow block, milestone complete
Operator Next Steps. Copilot-install engine-conversion test now
asserts against a synthetic input since bin/lib/*.cjs no longer
contains literal `/gsd:` references for the install-time converter
to rewrite.
INVENTORY.md and INVENTORY-MANIFEST.json updated for the new module
(64 CLI modules shipped, +1).

6 try { fs.readFileSync } catch {} patterns → platformReadSync(path) with

The .lock file write at withPlanningLock is intentionally NOT migrated.

where the file is required to exist) — these are not "Done when" violations
(no try/catch wrapping, no inline existsSync guard).

* refactor(shell-projection): migrate commands.cjs reads/writes to platform* seam (#3467)
- 6 try/readFileSync and existsSync+readFileSync patterns → platformReadSync
- 2 fs.writeFileSync → platformWriteSync
- 3 fs.mkdirSync(..., { recursive: true }) → platformEnsureDir
- Removed unused safeReadFile import (zero call sites in this file)
Three bare fs.readFileSync calls remain (sourcePath at line 752, fullPath at
443, roadmapPath in cmdAuditOpen) — preceded by existsSync guards or in code
paths where file presence is required; not "Done when" violations.

* refactor(shell-projection): migrate profile-output.cjs to platform* seam (#3467)
- 6 safeReadFile (from core.cjs) calls preserved by aliasing platformReadSync
as safeReadFile in the import — same semantics, zero call-site changes
- 3 try/JSON.parse(readFileSync) patterns → platformReadSync + try/JSON.parse
- 1 existsSync+readFileSync pattern (claude.md update) → platformReadSync
- 5 fs.writeFileSync → platformWriteSync
- 4 fs.mkdirSync(..., { recursive: true }) → platformEnsureDir
Two bare fs.readFileSync calls remain (template reads where file must exist
or fail loudly) — not "Done when" violations.

* refactor(shell-projection): migrate state.cjs to platform* seam (#3467)
- 4 atomicWriteFileSync calls → platformWriteSync (3 dropped normalizeMd
wrapper; seam handles .md normalization)
- 4 try/readFileSync and existsSync+readFileSync patterns → platformReadSync
- 1 fs.writeFileSync (WAITING.json) → platformWriteSync
- 1 fs.mkdirSync(..., { recursive: true }) → platformEnsureDir
- Dropped normalizeMd and atomicWriteFileSync imports (only used as write
pre-calls here)
Bare fs.readFileSync calls remain in code paths where STATE.md is required
to exist (statePath reads in cmd handlers, dry-run prune) — not "Done when"
violations.

* refactor(shell-projection): migrate core.cjs to platform* seam (#3467)
- 7 try/readFileSync and existsSync+readFileSync patterns → platformReadSync
- 3 fs.writeFileSync (config writes + large-payload temp file) → platformWriteSync
- 1 fs.mkdirSync (GSD_TEMP_DIR) → platformEnsureDir
Three fs calls remain — they are the internal implementations of the
safeReadFile and atomicWriteFileSync wrappers that core.cjs exports for
backward compatibility. The wrappers are scheduled for removal in Phase 4
(#3468) and will not be migrated here.

* refactor(shell-projection): migrate phase.cjs writes to platform* seam (#3467)
- 6 atomicWriteFileSync calls → platformWriteSync
- 3 fs.writeFileSync(path.join(dirPath, '.gitkeep'), '') → platformWriteSync
- 3 fs.mkdirSync(..., { recursive: true }) → platformEnsureDir
Bare fs.readFileSync calls remain for roadmapPath/planPath reads where the
file is required to exist; these are not "Done when" violations.

* refactor(shell-projection): migrate verify.cjs to platform* seam (#3467)
- 8 safeReadFile (from core.cjs) calls preserved by aliasing platformReadSync
as safeReadFile in the import — same semantics, zero call-site changes
- 1 existsSync+readFileSync inline ternary → safeReadFile (returns null)
- 5 fs.writeFileSync (config writes + milestones writes) → platformWriteSync
Bare fs.readFileSync calls remain for code paths where the file is required
to exist (roadmap/state/config full reads); these are not "Done when"
violations.

* refactor(shell-projection): migrate frontmatter.cjs + update atomic-write test (#3467)
- frontmatter.cjs: 2 atomicWriteFileSync calls → platformWriteSync. The
legacy normalizeMd wrapper is dropped because the seam handles markdown
normalization. safeReadFile preserved by aliasing platformReadSync.
- atomic-write-coverage.test.cjs: update the #1972 structural invariant
to assert on platformWriteSync. platformWriteSync uses the same
tmp-file + atomic-rename primitive that atomicWriteFileSync did — the
no-partial-write guarantee is preserved across the migration.

* chore(coderabbit): disable ESLint tool (repo uses custom lint scripts)
CodeRabbit's review surface emits a "skipped: no ESLint configuration"
warning because the repo doesn't ship ESLint config. The repo
intentionally does not use ESLint — it ships its own targeted lint
scripts (scripts/lint-no-source-grep.cjs, npm run lint:tests) that
enforce repo-specific test-quality invariants. Adding ESLint config
purely to satisfy CR would add an external dependency
(CONTRIBUTING.md: "No external dependencies in core") and overlap
with the existing custom lint surface.
Disable the ESLint tool in CR's tools config so the skip warning
stops appearing on every PR.

* refactor(shell-projection): migrate planning-workspace.cjs tty probe to probeTty seam (#3466)
Replaces direct execFileSync('tty') with probeTty() from the shell-projection
seam. Removes try/catch — probeTty() returns null on error/non-tty/win32.
Co-Authored-By: Claude Sonnet 4.6 <noreply@anthropic.com>
* refactor(shell-projection): migrate commands.cjs to execGit seam (#3466)
- Replaces execSync('git diff --cached --name-only') with execGit array call
- Migrates 14 existing execGit(cwd, args) callers from core.cjs's local
wrapper to the seam's execGit(args, { cwd }) signature
- Drops execGit from the core.cjs destructure to resolve naming collision
Drops try/catch around git diff — execGit returns exitCode without throwing,
so the no-staged-files / not-a-git-repo case is detected by exitCode !== 0.
Co-Authored-By: Claude Sonnet 4.6 <noreply@anthropic.com>
* refactor(shell-projection): migrate check-latest-version.cjs to execNpm seam (#3466)
Routes the default-spawn path through execNpm — execNpm owns the win32
shell-flag policy. The injection point remains spawnSync-shaped for test
compatibility; an internal adapter translates { exitCode } → { status }.
Co-Authored-By: Claude Sonnet 4.6 <noreply@anthropic.com>
* refactor(shell-projection): migrate init.cjs git calls to execGit seam (#3466)
Replaces 3 execSync calls with execGit array-args:
- detectChildRepos: git status --porcelain
- cmdInitNewWorkspace: git --version (worktree availability probe)
- cmdRemoveWorkspace: git status --porcelain
Drops 3 try/catch blocks — execGit returns exitCode without throwing, so
best-effort handling becomes a clean exitCode === 0 check.
Co-Authored-By: Claude Sonnet 4.6 <noreply@anthropic.com>
* refactor(shell-projection): migrate core.cjs to execGit seam delegation (#3466)
- Removes direct require('child_process') from core.cjs
- Replaces execFileSync('git check-ignore') with seam's execGit
- Local execGit wrapper now a thin adapter delegating to seam — keeps the
legacy (cwd, args) positional signature and derived timedOut field for
the verify.cjs and worktree-safety.cjs consumers that are out of Phase 2
scope (the wrapper proper would only be removed once those consumers
migrate, tracked separately)
Extends the seam's _spawnResult to expose signal and error fields so callers
can compute timedOut without bypassing the seam. The Phase 1 test suite
asserts on required field presence only, so the extension is
backward-compatible.
Co-Authored-By: Claude Sonnet 4.6 <noreply@anthropic.com>
* refactor(shell-projection): migrate graphify.cjs to execTool seam (#3466)
- execGraphify: spawnSync('graphify', ...) → execTool with env passthrough,
preserving the ENOENT/TIMEOUT/EXIT_NONZERO typed reason mapping using the
seam's signal/error fields
- checkGraphifyInstalled: spawnSync('graphify', ['--help']) → execTool
- checkGraphifyVersion strategy 1: graphify --version via execTool
- checkGraphifyVersion strategy 2: python3 importlib.metadata via execTool
Adds env option to execTool — graphify needs PYTHONUNBUFFERED=1 to drain
buffered stdout on long-running operations.
Changes seam internals to access spawnSync/execFileSync via the non-destructured
childProcess module reference. Destructured imports capture references at load
time and are un-mockable by mock.method(childProcess, 'spawnSync', ...) — which
breaks all the graphify subprocess tests. Non-destructured access restores
mockability without changing public behavior.
Co-Authored-By: Claude Sonnet 4.6 <noreply@anthropic.com>
* feat(shell-projection): execGit defaults to non-interactive git env (#3466)
Bakes GIT_TERMINAL_PROMPT=0 and GCM_INTERACTIVE=never into execGit's default
env. Without these, a credential prompt or terminal-input probe blocks the
git subprocess indefinitely until our 10s timeout kills it — surfacing as
a generic timeout instead of the actual auth-prompt cause.
These were previously set ad-hoc in worktree-safety.cjs's local execGitDefault
wrapper. Moving them to the seam makes them the consistent default for every
git call across the codebase. Callers can override via opts.env.
Co-Authored-By: Claude Sonnet 4.6 <noreply@anthropic.com>
* refactor(shell-projection): remove core.cjs local execGit wrapper; migrate verify + worktree-safety (#3466)
Completes the Phase 2 "remove local execGit wrapper" criterion. All callers
now use the shell-projection seam's execGit(args, opts) signature directly.
- core.cjs: delete the local execGit wrapper and the execGit export. The
isGitIgnored seam check now calls execGit from the seam. Worktree-safety
function calls drop their execGit DI passthrough — worktree-safety's
internal execGitDefault now delegates to the seam and adds timedOut.
- verify.cjs: 6 callers migrate from execGit(cwd, args) to
execGit(args, { cwd }). Imports execGit from the seam directly. The
inspectWorktreeHealth DI passes the seam's execGit (worktree-safety now
matches that shape).
- worktree-safety.cjs: local execGitDefault becomes a thin adapter over
the seam — no more direct spawnSync. 11 internal callers migrate to the
new shape. DI contract for tests changes from (cwd, args) → (args, opts).
- graphify.cjs: 2 remaining execGit callers migrate from core.cjs (now
removed) to the seam directly.
- test mocks updated in 3 worktree-safety test files to match the new
(args, opts) DI shape — most mocks were shape-agnostic and required no
changes; only those that destructured cwd/args needed updates.

* test: phase-dir prefix parity across creation paths (#3287 RED)
Add failing tests asserting that init.phase-op and init.plan-phase
expose expected_phase_dir with the project_code prefix when the phase
directory does not yet exist — matching the prefix applied by phase.add.
Co-Authored-By: Claude Sonnet 4.6 <noreply@anthropic.com>
* fix(phase): unify phase-dir naming via shared getPhaseDirName helper (#3287)
Both init.phase-op (discuss-phase workflow) and init.plan-phase
(plan-phase workflow) now compute expected_phase_dir — the canonical
directory name including the project_code prefix when set — and expose
it in their JSON bundle.
Workflow fallback mkdir calls are updated to use ${expected_phase_dir}
instead of constructing the path from padded_phase + phase_slug, which
was missing the project_code prefix.
This eliminates the two-headed naming convention where phase.add/insert
produced XR-01-foundation/ while the first-touch paths produced
01-foundation/ for the same project.

* refactor(phase): apply project_code prefix in scaffold phase-dir (#3287)
Audit finding: phase.scaffold (CJS commands.cjs + SDK phase-lifecycle.ts)
also constructed phase dir names without project_code prefix.
Both implementations now read config.project_code and apply the same
prefix logic as phase.add/phase.insert.

All workflow, command, reference, template, and tool-output files that
surfaced /gsd:<cmd> as a user-typed slash command have been updated to
use /gsd-<cmd>, matching the Claude Code skill directory name.
Closes#2697
Co-authored-by: Claude Sonnet 4.6 <noreply@anthropic.com>
Commands are now installed as commands/gsd/<name>.md and invoked as
/gsd:<name> in Claude Code. The old hyphen form /gsd-<name> was still
hardcoded in hundreds of places across workflows, references, templates,
lib modules, and command files — causing "Unknown command" errors
whenever GSD suggested a command to the user.
Replace all /gsd-<cmd> occurrences where <cmd> is a known command name
(derived at runtime from commands/gsd/*.md) using a targeted Node.js
script. Agent names, tool names (gsd-sdk, gsd-tools), directory names,
and path fragments are not touched.
Adds regression test tests/bug-2543-gsd-slash-namespace.test.cjs that
enforces zero legacy occurrences going forward. Removes inverted
tests/stale-colon-refs.test.cjs (bug #1748) which enforced the now-obsolete
hyphen form; the new bug-2543 test supersedes it. Updates 5 assertion
tests that hardcoded the old hyphen form to accept the new colon form.
Closes#2543

When ROADMAP.md uses unpadded phase numbers (e.g. "Phase 1:") and
the phases/ directory uses zero-padded names (e.g. "01-auth"), the
phasesByNumber Map held two separate entries — one keyed "1" from the
ROADMAP heading scan and one keyed "01" from the directory scan —
doubling phases_total in /gsd-stats output.
Apply normalizePhaseName() to all Map keys in both the ROADMAP heading
scan and the directory scan so the two code paths always produce the
same canonical key and merge into a single entry.
Closes#2195
Co-authored-by: Claude Sonnet 4.6 <noreply@anthropic.com>
When gsd-tools commit is invoked with --files and one of the listed files
does not exist on disk, the previous code called git rm --cached which
staged and committed a deletion. This silently removed tracked planning
files (STATE.md, ROADMAP.md) from the repository whenever they were
temporarily absent on disk.
Fix: when explicit --files are provided, skip files that do not exist
rather than staging their deletion. Only the default (.planning/ staging
path) retains the git rm --cached behavior so genuinely removed planning
files are not left dangling in the index.
Adds regression tests verifying that missing files in an explicit --files
list are never staged as deletions.
* fix: replace /gsd: command format with /gsd- skill format in all suggestions
All next-step suggestions shown to users were still using the old colon
format (/gsd:xxx) which cannot be copy-pasted as skills. Migrated all
occurrences across agents/, commands/, get-shit-done/, docs/, README files,
bin/install.js (hardcoded defaults for claude runtime), and
get-shit-done/bin/lib/*.cjs (generate-claude-md templates and error messages).
Updated tests to assert new hyphen format instead of old colon format.

* fix: migrate remaining /gsd: format to /gsd- in hooks, workflows, and sdk
Addresses remaining user-facing occurrences missed in the initial migration:
- hooks/: fix 4 user-facing messages (pause-work, update, fast, quick)
and 2 comments in gsd-workflow-guard.js
- get-shit-done/workflows/: fix 21 Skill() literal calls that Claude
executes directly (installer does not transform workflow content)
- sdk/prompt-sanitizer.ts: update regex to strip /gsd- format in addition
to legacy /gsd: format; update JSDoc comment
- tests/: update autonomous-ui-steps, prompt-sanitizer to assert new format
Note: commands/gsd/*.md frontmatter (name: gsd:xxx) intentionally unchanged
— installer derives skillName from directory path, not the name field.

* fix(plan-phase): preserve --chain flag in auto-advance sync and handle ui-phase gate in chain mode
Bug 1: step 15 sync-flag check only guarded against --auto, causing
_auto_chain_active to be cleared when plan-phase is invoked without
--auto in ARGUMENTS even though a --chain pipeline was active. Added
--chain to the guard condition, matching discuss-phase behaviour.
Bug 2: UI Design Contract gate (step 5.6) always exited the workflow
when UI-SPEC was missing, breaking the discuss --chain pipeline
silently. When _auto_chain_active is true, the gate now auto-invokes
gsd-ui-phase --auto via Skill() and continues to step 6 without
prompting. Manual invocations retain the existing AskUserQuestion flow.
* fix: remove /clear pattern and duplicate old-format command in discuss-phase.md

Phases with all summaries but no passing VERIFICATION.md now show as
"Executed" instead of "Complete", preventing false progress reporting.
Adds determinePhaseStatus() helper used by both cmdStats() and
cmdProgressRender(). Also fixes duplicate phase directory accumulation

phase number are now summed instead of silently overwritten.
New statuses: Executed (summaries done, no verification), Needs Review
(verification exists with human_needed status).

Enable multiple Claude Code instances to work on the same codebase
simultaneously by scoping .planning/ state into workstreams.
Core changes:
- planningDir(cwd, ws?) and planningPaths(cwd, ws?) are now workstream-aware
via GSD_WORKSTREAM env var (auto-detected from --ws flag or active-workstream file)
- All bin/lib modules use planningDir(cwd) for scoped paths (STATE.md, ROADMAP.md,
phases/, REQUIREMENTS.md) and planningRoot(cwd) for shared paths (milestones/,
PROJECT.md, config.json, codebase/)
- New workstream.cjs module: create, list, status, complete, set, get, progress
- gsd-tools.cjs: --ws flag parsing with priority chain
(--ws > GSD_WORKSTREAM env > active-workstream file > flat mode)
- Collision detection: transition.md checks for other active workstreams before
suggesting next-milestone continuation (prevents WS A from trampling WS B)
- ${GSD_WS} routing propagation across all 9 workflow files ensures workstream
scope chains automatically through the workflow lifecycle
New files:
- get-shit-done/bin/lib/workstream.cjs (CRUD + collision detection)
- get-shit-done/commands/gsd/workstreams.md (slash command)
- get-shit-done/references/workstream-flag.md (documentation)
- tests/workstream.test.cjs (20 tests covering CRUD, env var routing, --ws flag)
All 1062 tests passing (1042 existing + 20 new workstream tests).

When branching_strategy is "phase" or "milestone", the branch was only
created during execute-phase — but discuss-phase, plan-phase, and
new-milestone all commit artifacts before that, landing them on main.
Move branch creation into cmdCommit() so the strategy branch is created
at the first commit point in any workflow. execute-phase's existing
handle_branching step becomes a harmless no-op (checkout existing branch).
Also fixes websearch test mocks broken by #1276 (fs.writeSync change).

1. Gate findProjectRoot to commands that access .planning/ — skip for
pure-utility commands (generate-slug, current-timestamp, template,
frontmatter, verify-path-exists, verify-summary) to avoid unnecessary
filesystem traversal on every invocation.
2. Warn to stderr when commit-to-subrepo encounters files that don't
match any configured sub-repo prefix.
3. Document that loadConfig auto-syncs sub_repos with the filesystem,
so config.json may be rewritten when repos are added or removed.

Add support for workspaces with multiple independent git repositories.
When configured, GSD routes commits to the correct sub-repo and ensures
.planning/ stays at the project root.
Core features:
- detectSubRepos(): scans child directories for .git to discover repos
- findProjectRoot(): walks up from CWD to find the project root that
owns .planning/, preventing orphaned .planning/ in sub-repos
- loadConfig auto-syncs sub_repos when repos are added or removed
- Migrates legacy "multiRepo: true" to sub_repos array automatically
- All init commands include project_root in output
- cmdCommitToSubrepo: groups files by sub-repo prefix, commits independently
Zero impact on single-repo workflows — sub_repos defaults to empty array.

When check-todos moves a file from pending/ to done/, the commit only
staged the new destination. The deletion of the source was never staged
because `git add` on a non-existent path is a no-op. Now we detect
missing files and use `git rm --cached` to stage the deletion.

The summary template puts the one-liner as a `**bold**` line after the
`# Phase N` heading, but `cmdSummaryExtract` and `cmdMilestoneComplete`
only checked frontmatter `one-liner` field — which is often empty.
Adds `extractOneLinerFromBody()` to core.cjs as a fallback that parses
the first `**...**` line after the heading.
Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com>
Consolidates repeated path.join(cwd, '.planning', ...) patterns into
calls to the shared planningPaths() helper from core.cjs.
Modules updated:
- state.cjs: 16 → planningPaths() (2 remain for non-standard paths)
- commands.cjs: 8 → planningPaths() (4 remain for todos dir)
- milestone.cjs: 5 → planningPaths() (3 remain for archive/milestones)
- roadmap.cjs: 4 → planningPaths()
Benefits:
- Single source of truth for .planning/ directory structure
- Easier to change planning dir location in the future
- Consistent path construction across the codebase
- No behavioral changes — pure refactor
797/797 tests pass.
Add a cross_reference_todos step to discuss-phase that surfaces relevant
backlog items before scope-setting decisions are made.
Implementation:
- New 'todo match-phase <N>' CLI command (commands.cjs) that scores
pending todos against a phase's ROADMAP goal using three heuristics:
keyword overlap, area match, and file path overlap
- New cross_reference_todos step in discuss-phase.md between
load_prior_context and scout_codebase
- CONTEXT.md template gains 'Folded Todos' subsection in <decisions>
and 'Reviewed Todos (not folded)' subsection in <deferred>
Design:
- No AI call for matching — pure keyword/area/file heuristics for speed
- Silent skip when todo_count is 0 or no matches (no workflow slowdown)
- Auto mode folds all todos with score >= 0.4 automatically
- Scoring: keywords (up to 0.6), area match (0.3), file overlap (0.4)
Tests: 5 new tests covering empty state, keyword matching, unrelated
todo exclusion, area matching, and score sorting.
Closes#1111
stripShippedMilestones() uses a negative heuristic: strip all <details>
blocks, assume what remains is the current milestone. This breaks when
agents accidentally wrap the current milestone in <details> for
collapsibility — all downstream consumers then see an empty milestone.
Observed failure: cmdPhaseComplete() returns is_last_phase: true and
next_phase: null for non-final phases because the current milestone's
phases were stripped along with shipped ones.
Added extractCurrentMilestone(content, cwd) — a positive lookup that:
1. Reads the current milestone version from STATE.md frontmatter
2. Falls back to 🚧 in-progress marker in ROADMAP.md
3. Finds the section heading matching that version
4. Returns only that section's content
5. Falls back to stripShippedMilestones() if version can't be determined
Updated 12 call sites across 6 files to use extractCurrentMilestone:
- core.cjs: getRoadmapPhaseInternal(), getMilestonePhaseFilter()
- phase.cjs: cmdPhaseAdd(), cmdPhaseInsert(), cmdPhaseComplete() (2 sites)
- roadmap.cjs: cmdRoadmapGetPhase(), cmdRoadmapAnalyze()
- commands.cjs: stats/progress display
- verify.cjs: phase verification (2 sites)
- init.cjs: project initialization
Kept stripShippedMilestones() for:
- getMilestoneInfo() — determines the version itself, can't use positive lookup
- replaceInCurrentMilestone() — write operations, conservative boundary
- extractCurrentMilestone() fallback — when no version available
All 755 tests pass.

loadConfig() never returned model_overrides, so resolveModelInternal()
could never find per-agent overrides — they were silently ignored.
Additionally, cmdResolveModel duplicated model resolution logic but
skipped the override check entirely. Now delegates to resolveModelInternal

Phase number parsing only matched single-decimal (e.g. 03.2) but crashed

metacharacters (parentheses, dots) were interpolated raw into RegExp
constructors, causing SyntaxError crashes.
- Add escapeRegex() utility for safe regex interpolation
- Update normalizePhaseName/comparePhaseNum for multi-level decimals
- Replace all .replace('.', '\\.') with escapeRegex() across modules
- Escape reqId before regex interpolation in cmdPhaseComplete
- Update all phase dir matching regexes from (?:\.\d+)? to (?:\.\d+)*
- Add regression test for phase complete 03.2.1

Add requirements_completed field to summary-extract output, mapping
from SUMMARY frontmatter requirements-completed key. Enables
/gsd:audit-milestone cross-check to receive data from SUMMARY source.
Re-applied from #631 against refactored codebase (commands.cjs + split tests).

When orphaned SUMMARY.md files cause totalSummaries > totalPlans, the
progress percentage exceeds 100%, making String.repeat() throw RangeError
on negative arguments. Clamp percent to Math.min(100, ...) at all three
computation sites (state, commands, roadmap).

Break the 5324-line monolith into focused modules:
- core.cjs: shared utilities, constants, internal helpers
- frontmatter.cjs: YAML frontmatter parsing/serialization/CRUD
- state.cjs: STATE.md operations + progression engine
- phase.cjs: phase CRUD, query, and lifecycle
- roadmap.cjs: roadmap parsing and updates
- verify.cjs: verification suite + consistency/health validation
- config.cjs: config ensure/set/get
- template.cjs: template selection and fill
- milestone.cjs: milestone + requirements lifecycle
- commands.cjs: standalone utility commands
- init.cjs: compound init commands for workflow bootstrapping
gsd-tools.cjs is now a thin CLI router (~550 lines including
JSDoc) that imports from lib/ modules. All 81 tests pass.
Also updates package.json test script to point to tests/.
